Because battery chemistry, cell format, wiring and battery-management systems vary, there is no safe universal cell-replacement recipe. First identify the pack and confirm the fault; if the manufacturer does not document cell replacement, use an authorized repair service or a compatible approved replacement pack.
Identify the exact pack before deciding on a repair
For a cordless construction tool, piece of equipment or site-storage system, record the device make and model, battery part number and the information on the battery label, including its chemistry if stated. Use those details to find the pack maker’s service documentation or ask the manufacturer or an authorized service provider whether the pack is designed for cell-level repair.
Do not infer serviceability from a removable cover, visible cells or a replacement-cell listing. A pack may rely on specific interconnections, monitoring and protection that are not covered by a generic repair guide. The decision must be based on instructions for the exact model.
Choose a documented repair route

For electric-vehicle batteries, ISO’s ISO/CD 18006-2 committee draft says individual-cell replacement is permitted only when the vehicle battery system, pack or module manufacturer specifically allows and describes it. This is a draft under development, not a final standard or a universal rule for construction equipment or handheld tools. The UK Maritime and Coastguard Agency likewise gives sector-specific guidance emphasizing compatible replacement systems, manufacturer specifications and risk controls for marine installations; those requirements should not be applied wholesale to other battery types.

Confirm that a cell is actually the problem
A “weak cell” indication is a symptom, not proof that a cell has failed. Orion BMS identifies imbalance, loose or corroded terminals, and an incorrect nominal cell-resistance setting as possible causes. Follow the diagnostic process for your own pack and battery-management system (BMS); do not treat another manufacturer’s troubleshooting notes as a substitute.
If the diagnosis is unclear, stop before opening or modifying the pack. A service provider can determine whether the indication points to a cell, a connection, a configuration issue or another pack-level fault.

If cell replacement is authorized, follow the exact specification
Use the pack maker’s procedure and specified replacement parts. In its guidance for its supported systems, Orion BMS says replacement cells should be the same type, should not be mixed with a different chemistry, should be in equal or better condition than the cells already in the pack, and should be brought near the existing pack’s state of charge. Orion also warns against using cells that have previously been discharged below the manufacturer’s minimum voltage. These are Orion-specific instructions, not a universal repair recipe.
The interconnection method depends on pack construction. For hard-shell cylindrical cells with tab connections, iFixit advises against soldering directly to the cells and recommends a battery spot welder. A battery spot welder for 18650 cells is relevant only if the exact pack uses compatible cylindrical cells and welded tabs and its manufacturer permits this repair. Do not assume a pack uses 18650 cells, welded tabs or any particular joining method.

BMS disconnection, cell monitoring and balancing also vary by pack. Orion’s instructions call for fully disconnecting its BMS before work, testing the cell-tap harness before reconnecting it, and allowing for balancing after reconnection. Use those steps only where they match the manufacturer’s documented procedure for your system; a mistake in pack wiring or monitoring can make a repair unsafe or leave the pack operating incorrectly.

In the United States, the Environmental Protection Agency advises that used lithium-ion batteries should not go in household trash or municipal recycling bins. Contact the battery or device manufacturer, a dealer or installer, a specialized recycler, a retailer take-back service or a local waste program to find an appropriate route. The EPA advises contacting the manufacturer about damaged batteries. Available services and rules vary by location, so check local guidance; do not put a damaged or unusable pack into ordinary waste or recycling collection.

EPA guidance also recognizes that some removed packs or modules may be assessed for repair or reuse. That possibility does not establish that every pack is user-repairable. For reuse or repurposing after removal from its original application, IEC 63338:2024 addresses the importance of battery-lifetime traceability data; it is not a consumer cell-repair procedure.
