Construction companies are not yet being transformed uniformly by AI. The clearest 2025 evidence shows widespread interest, many early pilots and very little organization-wide deployment. You are ready to scale only when a specific workflow has a measurable problem, dependable data, compatible systems, trained people, accountable human review and a pilot that demonstrates value against a baseline.
That makes readiness an operational question, not a technology purchase. The practical route is to choose one bounded use case, fix the information foundation, establish governance, measure results and expand only when the evidence justifies it.

What the latest evidence says about construction AI adoption
RICS’s 2025 report is based on more than 2,200 responses to six artificial-intelligence questions in its Q1 2025 Global Construction Monitor. Respondents were located in the UK (48%), Asia Pacific (19%), Middle East and Africa (14%), the Americas (10%) and Europe (8%). These are professional survey responses, not a census of every construction business, but they show a consistent gap between enthusiasm and implementation.
| Reported position in 2025 | Share of RICS respondents | What it means |
|---|---|---|
| No AI implementation | 45% | Nearly half had not implemented an AI use case. |
| Early pilots | 34% | Experimentation was much more common than scaled use. |
| Regular use in specific processes | Just under 12% | A small minority had moved beyond occasional trials. |
| Use across multiple processes | 1.5% | Cross-workflow deployment remained rare. |
| Fully embedded organisation-wide use | Less than 1% | Enterprise-wide adoption was exceptional. |
| Limited organisational capability | 45% | Many organisations lacked the skills, structures or systems to use AI well. |
| No capability or plans | 29% | A substantial group had not yet begun preparing. |
Every percentage above describes respondents’ reports or perceptions in 2025. None proves that AI caused better productivity, safety, cost or schedule outcomes. Autodesk’s own 2025 survey of more than 3,500 industry leaders and experts in 28 countries and NBS’s 2025 Digital Construction Report, based on 559 design and construction professionals, add context: AI readiness is connected to broader digital transformation, information management, BIM and cloud working, rather than being a standalone software decision.

Where AI is most likely to change construction work
AI is a collection of applications with different data requirements, risks and effects on jobs. A useful assessment separates office information work, project control, design and physical activity instead of treating “AI” as one product.
Information and office workflows
Document search, drawing and specification review, drafting support, estimating assistance and project communications are information-heavy tasks that can be suitable for controlled experimentation. A system may help locate clauses or identify missing information, but a person must verify any output that affects a contract, payment, design approval, safety decision or client commitment. The consequence of an uncorrected error is too high for an unreviewed answer to become the project record.
Planning and project control
RICS respondents identified progress monitoring and scheduling as the joint areas with the strongest potential, each selected by 36%. Resource optimisation was selected by 30%, contract and project-document review by 30%, and risk management by 29%. These uses depend on current, structured information: programme updates, quantities, site records, procurement status, labour and plant data, and clearly defined work packages. An AI layer cannot compensate for late, contradictory or inaccessible source records.
The Tool Desk
Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →Outbyte PC Repair FREEClear out junk files and repair common Windows errorsFree Scan →Design optioneering
Forty per cent of RICS respondents selected design optioneering as the area where AI could have the greatest impact over the next five years. Generating and comparing alternatives may help teams explore cost, programme, carbon or constructability trade-offs earlier. It does not remove the need for qualified designers, building-control processes, client approvals or professional liability. Treat an AI-generated option as a proposal requiring engineering and commercial review, not as an approved design.
Physical AI and field automation
Physical applications include sensing, robotics, automated or remotely operated equipment, and tools that support workers and managers. Japan’s Ministry of Land, Infrastructure, Transport and Tourism (MLIT) is examining environmental sensing, field robotics, worker and manager support, and process changes across planning, execution management, inspection and maintenance. The scope is broader than autonomous machinery, but the Japanese programme should not be read as a global adoption rate or proof that private projects have achieved its goals.

The six-part readiness test
Use the following sequence before buying or scaling a tool. It is a practical diagnostic derived from the barriers and staged recommendations in the RICS report, not a formal certification or universal score.
1. Define one bounded problem
Start with a repetitive or information-intensive workflow where delay, rework, missed information or manual effort can be measured. Examples include preparing a weekly progress report, checking document sets for specified fields, producing a first-pass programme risk list or comparing design options against a defined brief. Write down the current process, who performs it, how long it takes, what it costs and where errors occur. A broad ambition such as “use AI across the business” cannot produce a meaningful pilot.
2. Map and test the information foundation
Identify where the relevant project and asset data live, who is permitted to access it, how often it is updated and whether the formats agree. Check naming conventions, revisions, duplicate records, missing fields, scanned documents, unstructured email and handover information. RICS identifies data quality and availability as a major barrier and recommends stronger data governance through common data environments and open standards. If a quantity, status or revision cannot be trusted by a project manager today, an AI system will simply process an unreliable input faster.
3. Confirm integration with existing systems
Document the systems that must exchange information: scheduling, estimating, document management, BIM, field reporting, finance or asset-management platforms. Ask what data can be exported, through which interface, at what frequency and with what permissions. A pilot that requires staff to copy information manually between disconnected tools may demonstrate a short-term novelty but fail at production scale. Include identity management, audit logs, retention and the ability to reverse or correct an AI-generated change.
4. Prepare people and assign accountability
Training is not limited to prompt-writing. Teams need to understand the tool’s purpose, acceptable inputs, known failure modes, verification steps, confidentiality boundaries and escalation route. Involve project, commercial, design, IT, health-and-safety and legal or compliance representatives where their decisions could be affected. Name the person accountable for checking each output and the person authorised to approve a resulting action. RICS recommends cross-functional leadership, upskilling, employee-enablement frameworks and human oversight during experimentation and early adoption.

5. Apply risk and ethical due diligence
Classify the consequences of an incorrect or biased result. A low-risk internal draft can have a different control level from a recommendation that changes a lifting plan, material order, payment assessment or contractual notice. Check confidentiality, intellectual-property rights, personal data, cyber security, explainability and supplier terms. Decide which information may be sent to an external service, whether customer or worker data must be redacted and how the organisation will retrieve records for an audit. Human review must be a real decision point, not a box ticked after an automated action.

6. Run a measured pilot before scaling
Set a baseline using the existing workflow and choose a small number of measures. Depending on the use case, track turnaround time, hours of manual effort, rework, missed issues, forecast variance, document-search success, user adoption, safety-critical overrides or cost per completed item. Record every material failure and the reason a reviewer accepted, corrected or rejected the output. Compare the AI-assisted process with the baseline over a defined period and across representative projects. RICS recommends metrics, benchmarks, user feedback, formal oversight, audit mechanisms and accountability as adoption moves towards scale.
How to compare an AI pilot or tool
When two options appear similar, score them on the same questions rather than on a feature list.
| Decision axis | Questions to answer |
|---|---|
| Workflow and baseline | What specific task is changing, and what is the current time, cost, quality and error rate? |
| Data | Are records complete, current, consistently formatted and legally usable? |
| Integration | Can the tool connect to current systems without fragile manual copying? |
| Skills | Who operates it, who verifies results and what training is required? |
| Cost and return | What implementation, integration, training and ongoing costs must be recovered, and over what period? |
| Explainability | Can a reviewer see the source information and reasoning needed to challenge an output? |
| Error consequences | What happens if the result is wrong, late, incomplete or manipulated? |
| Measurement | Can performance be repeated and compared with the baseline on more than one project? |
Do not treat a vendor demonstration, a self-reported productivity claim or an association between digital leadership and financial optimism as proof of causation. Autodesk’s survey findings are useful context from that company’s own research, but they do not establish that a particular technology caused better financial performance.
Workforce, safety and sustainability implications
AI can change tasks and skill requirements without eliminating every role. RICS’s separate Q2 2025 skills survey gathered responses from more than 2,000 professionals about perceived effects on skills and employment. The report discusses expertise, job security and displacement, health and safety, security and sustainability. Respondents rated safety and sustainability among the lower areas for expected significant improvement, at 21% each. Those figures describe expectations, not measured site outcomes.

A responsible workforce plan explains which activities may be automated, which new review or data skills are needed, how workers can challenge an output and who carries liability. Employee-enablement frameworks should state roles, training, ethical expectations, acceptable use and escalation. Automation that increases production pressure without preserving stop-work authority, competence and supervision can create a safety risk rather than remove one.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. What Japan’s public-sector programme signals—and what it does not
MLIT’s i-Construction 2.0 programme sets a target for fiscal 2040 of reducing construction-site labour needs by at least 30%, expressed by the ministry as a 1.5-times productivity improvement. Its three pillars are automation of construction, automation of data collaboration and automation of construction management. This is a government target, not an achieved industry result, and it applies to a Japanese civil-engineering policy context.
The programme is still useful for identifying the direction of travel: automation is being considered across planning, execution, inspection, maintenance, data exchange and management, not only in equipment. Companies elsewhere can study the categories while setting their own targets from measured baselines rather than adopting the Japanese target as a forecast.
Common failure modes and corrective actions
Starting with a tool instead of a problem
Symptom: a subscription is purchased before anyone can define the task or success measure. Correction: document the baseline workflow, owner, data sources and decision consequence first.
Recommended Free Tools
Automating unreliable information
Symptom: the system produces conflicting answers because drawings, revisions or progress records disagree. Correction: establish a controlled source, revision rules, access rights and a process for correcting records before expanding the pilot.

- Clog resistant tip writes on dusty, wet and oily surfaces and is optimized for rough surfaces such as OSB, cinderblock and concrete
- Hard hat clip- attaches for easy access
- Quick dry time with reduced smearing and marking
Leaving integration to the end
Symptom: staff re-key information into several systems, so the pilot works only with extra manual effort. Correction: test interfaces, exports, permissions and audit trails with realistic project data at the start.
Assuming a human is “in the loop” without defining the loop
Symptom: reviewers approve outputs quickly because responsibility is unclear or workload is excessive. Correction: specify the reviewer, evidence they must check, decisions they may make, exceptions they must escalate and the record they must retain.
Scaling after a persuasive demonstration
Symptom: a polished demo is treated as evidence of repeatable value. Correction: run the tool against the baseline on representative jobs, capture failures and require a documented go/no-go decision.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Clear out junk files and repair common Windows errors3Scan for outdated or missing drivers - takes under a minuteA practical 90-day preparation plan
- Days 1–15: interview project and support teams, list high-friction workflows and select one with a measurable baseline.
- Days 16–30: map data owners, formats, revisions, permissions and system interfaces; record gaps that must be fixed.
- Days 31–45: define acceptable use, confidentiality rules, reviewer responsibilities, escalation and retention requirements.
- Days 46–60: train the pilot team, configure a controlled test environment and agree on measures and stop conditions.
- Days 61–80: operate the pilot on representative work, recording time, quality, exceptions, user feedback and every material failure.
- Days 81–90: compare results with the baseline, calculate the full implementation cost, decide whether to stop, redesign or expand, and document the decision.
If you cannot complete the data, accountability or measurement steps, the right conclusion is not that AI is unsuitable forever. It is that the organisation has preparation work to complete before scaling.
Are you ready to scale?
- A named workflow owner can state the problem and baseline.
- Relevant project information is accessible, current and governed.
- The proposed system can integrate with existing tools and preserve an audit trail.
- Users and reviewers have received role-specific training.
- Contractual, financial and safety-critical outputs require documented human approval.
- Security, confidentiality, intellectual-property and retention controls are defined.
- The pilot has repeatable measures, recorded failure cases and a funded path for support.
- A decision-maker can stop or expand the use based on evidence rather than enthusiasm.
Maureen Ehrenberg FRICS, Acting President-Elect of RICS, described the organisation’s report as a way to “cut through the hype” and focus on trusted, safe practice, real value and the public good. That is the most useful standard for a construction business: adopt AI where it solves a defined problem, keep professional judgement in control and expand only when reliable evidence supports the next step.
