Construction-equipment upcycles begin when contractors, infrastructure owners and other customers expect more profitable work and can finance machines to perform it. The strongest broad signals are construction capital expenditure (capex), housing starts and infrastructure activity. Economic growth, public budgets, interest rates, credit availability, commodity prices and dealer inventories can accelerate or interrupt the move.

There is no reliable, universal duration for an upcycle across every country and machine class. A global market example bottomed in 2015, expanded through 2018 and leveled off in 2019. A separate China-focused history began in 2015, peaked in 2020–2021 and contracted through 2024. Those are different geographies and definitions of a cycle, not a timetable for the next boom. An often-cited eight-to-10-year figure refers to replacing selected machines, not to the length of an industry upcycle.

What an equipment upcycle actually measures

An upcycle is a sustained rise in equipment demand, sales or utilization after a weak period. Analysts may measure retail sales to end users, manufacturer shipments, rental-fleet purchases, production or used-equipment prices. Those measures can turn at different times. A dealer may order machines before contractors receive work, while a manufacturer’s shipments can remain high during a later inventory liquidation.

That is why a useful cycle description names four things: the geography, the equipment category, the metric and the dates. “The construction-equipment market is booming” is too broad unless it specifies, for example, North American compact-equipment retail sales or Chinese excavator shipments.

The main forces that start and extend an upcycle

Driver How it raises equipment demand Most exposed equipment How to interpret it
Construction capex Spending on new buildings, projects, repairs and maintenance creates expected machine work and is a broad proxy for contractor investment. Most machine classes, with the mix depending on the project type. Compare private and public capex by country or region; historical analysis found capex more closely related to equipment sales than GDP alone, but no single variable explained sales by itself. McKinsey’s 2021 analysis
Housing starts New homes require excavation, grading, utility work and site preparation. Rising starts improve both machine utilization and the case for buying or replacing equipment. Mini excavators, skid-steer loaders, compact track loaders and backhoe loaders. Use starts as a more direct compact-equipment signal than as a guide to mining or very large infrastructure machines. McKinsey
Infrastructure pipeline and public spending Roads, bridges, tunnels, dams, ports and utility projects require fleets over several construction seasons. Heavy excavators, wheel loaders, dozers, graders, pavers and other heavy equipment. Project awards and government budgets can matter more than residential indicators. CNH Industrial’s 2020 annual report
GDP and business conditions Growth improves construction activity, contractor confidence and customers’ ability to absorb new capacity. Broadly relevant, especially for commercially financed fleets. GDP is a backdrop, not a stand-alone forecast. Pair it with capex, starts and project data. McKinsey
Interest rates and financing Lower borrowing costs reduce the monthly cost of ownership and help contractors buy ahead of expected work. Tight credit or high rates can defer orders even when projects exist. Compact and commercial-construction fleets that commonly use loans or leases. Check lending standards and equipment-finance approvals, not only headline rates. CNH Industrial annual report
Commodity prices and mining demand Higher prices can make quarrying, aggregates and mining expansions economic, prompting purchases of large loading and hauling machines. Quarry, aggregate and mining-linked heavy equipment. Separate resource economics from residential construction; a commodity-led boom may not lift compact machines. CNH Industrial annual report
Dealer inventories Dealers stock machines when they anticipate stronger orders and liquidate when they expect weakness. Stocking can temporarily inflate manufacturer shipments; liquidation can suppress them while end-user work remains steady. All categories sold through independent or captive dealer channels. Read OEM shipments together with dealer inventory and retail or rental demand. McKinsey
Fleet age and utilization High utilization and rising repair costs make replacement financially attractive. Idle or lightly used fleets postpone purchases. Machines with measurable hours and maintenance costs, including excavators, bulldozers and graders. Replacement timing is a separate decision from the industry cycle; the reported eight-to-10-year interval is not an upcycle forecast. 2023 industry-overview filing

Construction capex is the broadest starting point

Capex captures spending on new construction as well as project, repair and maintenance work. In the historical US and European data examined by McKinsey, it correlated more strongly with construction-equipment sales than GDP alone. That does not make it a complete model: housing, infrastructure, financing and channel inventories can move in different directions, so a capex increase may produce a different product mix or a delayed equipment response.

Housing starts pull compact equipment first

Residential starts create repeated site-preparation and utility tasks that favor smaller, versatile machines. A builder can add a mini excavator or skid-steer loader for a local pipeline even when national nonresidential construction is flat. Conversely, a housing slowdown can hit compact-equipment demand quickly while a multiyear bridge or rail program continues supporting heavy fleets.

Infrastructure creates heavier, longer commitments

Large public works depend on awarded projects, funding releases and construction schedules. CNH’s annual report identifies expected major infrastructure construction and repair, government spending and economic growth as especially important to heavy-equipment sales. A funded project can support orders for several seasons, but delays in appropriations, permitting or procurement push the demand pulse into a later period.

Financing determines whether expected work becomes an order

Contractors may have work available yet defer a purchase if the rate, down payment or credit covenant makes ownership unattractive. Rental companies and large fleets can be less sensitive to a single loan rate, while small residential contractors may be highly sensitive. Monitor equipment-finance approvals, lease terms and used-machine values alongside policy rates.

Commodity economics form a separate cycle

Quarries, aggregates producers and mines buy against expected material prices and production volumes. A rise in copper, iron ore or aggregate demand can produce a strong heavy-equipment cycle without a corresponding housing recovery. Conversely, residential construction can lift compact machines while weak commodity prices restrain very large loaders and haulers.

Why the same upcycle feels different by segment

Compact construction equipment

Mini excavators, skid-steer and compact track loaders, and backhoe loaders are exposed to housing starts, small commercial work, landscaping, utilities and light infrastructure. Their lower purchase prices and rental availability can make the response faster, but high rates and contractor confidence still matter. A regional housing surge may therefore create a compact-equipment upcycle that is invisible in mining-oriented data.

Heavy civil and infrastructure equipment

Dozers, large excavators, graders, pavers and associated machines depend more on project awards, public budgets and the timing of major contractors’ fleet plans. The order signal can arrive after a project announcement and before physical work, then remain firm while the project progresses. Delays can create abrupt pauses even when the long-term infrastructure pipeline is intact.

Quarry, aggregate and mining equipment

These machines follow material volumes, commodity prices and producers’ capital budgets. They should be analyzed with quarry output, mine expansions and commodity margins rather than housing starts alone. A national construction index can conceal this divergence.

How dealer inventories can mislead a cycle reading

Manufacturer shipments are not identical to end-user consumption. During an expected upturn, dealers may build stock so popular models are available when contractors return. OEM sales then rise before retail demand fully appears. When dealers become cautious, they may stop ordering and sell existing stock; OEM shipments fall even if contractors are still using machines at a reasonable rate.

Inventory correction can also change the apparent timing of a downturn. A market with healthy project activity may show weak factory shipments while dealers work through excess units. Conversely, a stocking wave can make a short-lived demand improvement look like a broad boom. A sound dashboard therefore tracks dealer inventory days or units, retail registrations, rental-fleet purchases and OEM shipments together.

How long do construction-equipment upcycles typically last?

No published source in the available evidence establishes one typical global duration. Length varies with geography, product group, demand measure, credit conditions, project pipelines, commodity exposure and inventory behavior. A cycle defined by global retail sales can differ from one defined by an OEM’s shipments in a single country.

Historical illustration What was reported What it does—and does not—show
Global market example McKinsey’s April 2021 review describes a trough in 2015, growth through 2018 and a plateau in 2019; it reports more than one million units sold globally in both 2018 and 2019. Illustrates roughly four years from the cited trough to the plateau under that analysis. It is not a statistical average or a forecast for another cycle. Source
China construction-machinery example An industry-overview filing published August 28, 2025 describes a cycle beginning in 2015, peaking in 2020–2021 and contracting from 2022 through 2024. It cites real-estate weakness, slowing infrastructure investment and global uncertainty among the causes. Shows how a country-specific cycle can run for several years and then decline over several more. The filing’s discussion of a possible recovery is forward-looking commentary, not proof of a global upcycle or a guaranteed duration. Source

Why those examples cannot be averaged into a rule

  • The global example and the China example use different market boundaries and data definitions.
  • One may emphasize industry sales while another may combine production, shipments or category-specific indicators.
  • Housing, infrastructure, credit and property conditions can peak in different years within the same country.
  • Dealer stocking and liquidation can shift reported OEM sales relative to work performed by end users.

Do not confuse a replacement cycle with an upcycle

A 2023 industry-overview filing says excavators, bulldozers and graders generally have an eight-to-10-year replacement cycle. That means owners often evaluate renewal around that interval, subject to hours, maintenance, resale value, utilization and local economics. It does not mean construction-equipment demand rises for eight to 10 years or that every machine is replaced on schedule.

Replacement demand can soften a downturn when fleets are old, and it can remain weak during an upcycle when machines are young or utilization is low. Analyze fleet age and hours as a separate layer beneath the market cycle.

A practical way to judge whether an upcycle is broadening

  1. Define the market. Specify country or region, machine class and whether you are measuring retail sales, OEM shipments, rental purchases, utilization or used-equipment prices.
  2. Check the work pipeline. Review construction capex, housing starts, building permits, infrastructure awards and public-spending releases relevant to that geography.
  3. Map the financing backdrop. Track policy rates, equipment-loan pricing, approval standards, lease availability and contractor cash flow.
  4. Separate segments. Compare compact residential indicators with heavy civil and quarry or mining indicators; do not use one as a proxy for all machines.
  5. Adjust for inventories. Compare dealer stocks and factory shipments with retail registrations, rental-fleet orders and actual utilization.
  6. Test replacement pressure. Estimate fleet age, operating hours, repair costs and resale values before treating order growth as new-cycle demand.
  7. Look for breadth and persistence. A durable upcycle normally appears across several relevant indicators and quarters, whereas a one-time project award or stocking event can reverse quickly.

Structural demand can be long-lived without eliminating cycles

Urbanization, digitalization, electrification and changes in the global energy system can support long-duration demand for physical infrastructure. In its 2025 annual-report message dated March 18, 2026, Caterpillar Chairman and CEO Joe Creed described those forces as creating “sustained, long-duration demand for the physical systems that underpin modern life.” Read the annual report. Structural demand describes the underlying need for infrastructure; it does not remove financing constraints, project timing, inventory corrections or economic recessions that produce cyclical swings.

Aftermarket service can also behave differently from new-machine sales. McKinsey notes that when machine sales fall, aftermarket offerings provide a balancing countereffect. Owners may repair and extend existing fleets when capital purchases are postponed, so parts and service activity should not be read as a direct substitute for new-equipment demand.

What the evidence can—and cannot—support

The driver findings from McKinsey are based on US and European historical data through 2019, and its April 2021 outlook was written during the COVID-19 recovery. They remain useful for understanding relationships among capex, housing, inventories and sales, but they are not current market guidance.

The China cycle described in the 2025 filing is geographically specific, and its comments about policy support or recovery are forward-looking. Neither source supplies a universal cross-market average duration. The defensible conclusion is conditional: construction-equipment upcycles often last several years in published examples, but their start, peak and end depend on the segment, geography, metric and financing and inventory conditions being measured.
