Leading A/E Firms: 9 Traits That Set Them Apart

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Leading architecture and engineering (A/E) firms are distinguished less by trophies or size than by a connected operating system: purposeful leadership, deliberate client development, capable project management, staff development, financial discipline, supported technology changes, succession planning, relevant benchmarking, and employee participation in strategy.

That nine-part framework comes from Steven Burns’s August 25, 2015 article in Building Design + Construction, which summarized PSMJ’s analysis of “benchmark firms” selected from annual surveys. Burns wrote that “The most successful A/E firms are fundamentally different from the average performers, according to the PSMJ blog.” The article is a qualitative description, not a current ranking or a statistical study. Its value is as a management checklist that a firm can adapt and test against its own results.

What the nine-characteristic framework actually measures

The framework spans the whole firm rather than a single department. Leadership sets direction; marketing chooses which clients to pursue; project managers turn commitments into delivery; people practices create future capacity; financial controls protect cash and margin; technology adoption changes how work gets done; ownership planning protects continuity; benchmarking shows whether performance is improving; and staff participation makes strategy executable.

These characteristics should be read together. A firm can have excellent designers but still struggle if it cannot collect receivables, develop project leaders, or explain its strategy to employees. Conversely, strong financial results without client-focused leadership or a succession path can be temporary. The source does not assign scores or rank the nine traits, so firms should use them as a framework for diagnosis rather than a league table.

1. Purposeful, visionary leadership

Leading firms are described as having leaders who articulate a clear direction and make choices consistent with it. Purpose is not a slogan; it determines which clients, projects, services, and investments deserve attention.

The article makes a notable distinction about quality. Leaders in benchmark firms let clients define what quality means for the assignment instead of placing particular emphasis on design awards. A technically elegant solution that misses a client’s schedule, operating needs, budget, or approval requirements is not automatically a high-quality outcome. Leadership therefore needs a disciplined way to ask what success means to each client and to align teams around that answer.

In practice, principals can translate the firm’s purpose into a small set of decisions: the markets it serves, the work it will decline, the experience it promises, and the behaviors expected when a project is under pressure. The test is consistency. Staff should be able to explain those priorities and see them reflected in resource allocation and client conversations.

2. Targeted, proactive marketing

Rather than waiting for broadly circulated invitations to bid, the framework calls for identifying desired clients and developing deliberate strategies to win their work. Targeting is more specific than choosing a sector; it means understanding which organizations fit the firm’s capabilities, values, geography, and desired workload.

Principals are expected to understand clients’ businesses closely. That requires learning how a client makes money, what constraints its facilities or infrastructure create, who approves capital decisions, and what risks could derail a project. Those insights make outreach useful before a formal procurement begins.

A practical process is to define a short list of priority accounts, assign an accountable relationship leader, record the client’s business objectives and decision calendar, and choose a helpful next action. Review the list regularly so pursuit effort follows evidence of fit and opportunity rather than familiarity alone. Marketing and technical staff should share what they learn; otherwise a promise made during pursuit can become a delivery problem later.

3. Strong project managers

In this framework, project managers do more than administer schedules and budgets. They combine reliable project delivery with clear communication about problems and an ability to explain the firm’s broader services when a legitimate client need emerges.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Early, plain-language communication is central. A project manager who identifies a scope gap, coordination conflict, or schedule threat while options remain available gives the client a chance to make an informed decision. Concealing bad news can protect a weekly status report but usually makes recovery more expensive.

The business-development role does not mean forcing additional services onto a project. It means recognizing adjacent needs, explaining how the firm could help, and allowing the client to decide. Firms should train project managers in both delivery controls and consultative communication, then give them authority to escalate issues instead of rewarding the appearance of perfect status.

4. Investment in people and internal leaders

Benchmark firms are described as recruiting capable staff, giving them room to grow, and developing leaders from within. Hiring alone is not an investment if new employees cannot obtain meaningful responsibility, feedback, or a path to greater authority.

Growth can be structured through progressively harder assignments, mentoring, technical and client-facing training, and scheduled reviews of capability. Managers should distinguish a person’s current role from the skills needed for the next role, then provide opportunities to practice those skills under supervision.

Internal leadership development also reduces dependence on a few principals. Documenting who can make which decisions, exposing emerging leaders to clients and financial information, and recognizing contributions beyond billable production helps a firm build a deeper bench. The source does not prescribe a compensation formula or promotion timetable; each firm must set those policies to fit its size and service model.

5. Profitability and financial discipline

The article’s financial advice is unusually concrete for a qualitative list. It points to managing cash and receivables, using lump-sum contracts and incentive clauses where appropriate, and charging according to value rather than cost incurred.

Cash discipline starts with knowing what has been earned, billed, collected, and disputed. A firm can be profitable on paper and still face a crisis if invoices age, retainage accumulates, or project costs are recorded late. Assign responsibility for invoice approval, follow up on overdue amounts, and review work-in-progress with project leaders rather than leaving collections solely to accounting.

Contract structure should match risk. A lump-sum arrangement can provide clarity when scope and assumptions are well defined, but it can expose the firm if unknowns are left unresolved. Incentive clauses can align behavior around schedule, cost, or performance goals when the measurement rules are explicit. Neither structure is automatically superior; legal and commercial review is essential before adoption.

Value-based pricing asks what the client’s outcome is worth instead of mechanically adding a markup to hours. That requires understanding the consequences of delay, rework, regulatory failure, or lost operating capacity. The 2015 article supplies no effect sizes, margin targets, or comparative financial results, so firms should evaluate these practices with their own data.

6. Technology adoption with implementation support

The framework does not recommend a particular software package, hardware platform, or digital workflow. Its point is managerial: technology changes can frustrate employees, and leaders should allow time for setup and training.

A supported rollout includes a defined business problem, a realistic implementation schedule, data and process preparation, hands-on training, and a way to report defects or confusing steps. Protecting learning time matters because asking staff to master a new system while maintaining a full workload encourages workarounds and inconsistent records.

Leaders should explain what will change, what will remain familiar, and how success will be judged. Pilot a process with representative users, fix high-impact issues before expanding it, and keep a fallback procedure for critical project information. Adoption is a change-management task, not simply a purchasing decision.

7. Ownership-transition planning

Leading firms plan for succession before a founder, principal, or major shareholder is ready to leave. The article emphasizes defining the criteria for selecting future leaders and making the route to leadership understandable to staff.

Transparent criteria can cover technical credibility, client relationships, people leadership, financial stewardship, and the ability to uphold the firm’s purpose. Publishing every detail of an ownership transaction may not be possible, but employees should know what capabilities are required, how candidates are assessed, and which milestones signal readiness.

Succession planning should identify more than one possible successor and include a timetable for transferring client knowledge, decision authority, and ownership responsibilities. The source offers no specific buyout, employee-ownership, or governance model; legal, tax, and valuation advice must be tailored to the firm’s jurisdiction and structure.

8. Consistent, relevant benchmarking

Benchmarking is useful only when the comparison is like-for-like. The article advises comparing performance against measures matched to firm size, service type, geography, marketplace, and client type. A small civil practice serving public agencies should not treat a large, international multidisciplinary firm as its default peer.

Choose a limited set of measures that reflect the firm’s priorities, define each measure consistently, and review trends on a regular cadence. Possible categories include backlog quality, schedule reliability, receivables aging, staff retention, win rates, or project-level margin, but the article does not publish a required scorecard or benchmark values. The important discipline is to document the comparison group and the period measured so that a change is interpretable.

9. Staff participation in strategy

The final characteristic is employee participation in reaching measurable business goals, combined with flexibility when circumstances change. Strategy is more likely to be executed when the people who deliver projects can see how their decisions affect the goals.

Leadership can involve staff by explaining the few outcomes that matter, inviting input on obstacles, assigning owners to initiatives, and reporting progress openly. Measurable goals should be understandable at the team level; an abstract growth target is less useful than a clearly defined improvement in a process a team controls.

Flexibility is not the abandonment of planning. It is a willingness to revise priorities when market conditions, client requirements, staffing, or project risk changes. Record why a goal or initiative changed so adaptation remains deliberate rather than appearing arbitrary.

Benchmarking the right peer group

Before comparing results, document the characteristics that make another firm a valid reference point. The source specifically identifies five axes:

Benchmarking axis Questions to define the comparison
Firm size Is the comparison based on staff count, revenue, offices, or another consistent scale?
Service type Does the peer perform the same disciplines, delivery methods, and level of design or engineering responsibility?
Geography Do labor costs, regulations, market conditions, and client expectations resemble one another?
Marketplace Are the firms competing for similar project sectors and procurement conditions?
Client type Do clients have similar ownership, funding, decision cycles, and risk requirements?

If a comparison does not match on these dimensions, label it as directional rather than treating the difference as proof of superior management.

How to turn the framework into an operating review

  1. Define the firm’s intended position. Write down the clients, services, geographies, and project outcomes the firm is built to serve.
  2. Assign an accountable owner to each characteristic. Ownership may sit with a principal, operations leader, finance lead, or cross-functional team, but it should not be anonymous.
  3. Describe observable evidence. For example, a leadership goal might be reflected in documented quality criteria; a people goal in development plans; and a financial goal in timely receivables reviews.
  4. Set a baseline period. Record current conditions before changing a process, and define how often the measure will be updated.
  5. Choose a small number of improvements. Attempting all nine at once can overload staff and make cause and effect impossible to see. Start where risk or opportunity is greatest.
  6. Review with staff and adjust. Share what is working, surface implementation friction, and revise the plan when evidence or market conditions change.

What the 2015 source does—and does not—prove

The Building Design + Construction article, published August 25, 2015, attributes the nine characteristics to PSMJ’s analysis of benchmark firms selected from annual surveys. It does not publish the survey sample size, detailed methodology, named benchmark statistics, effect sizes, or a current comparison of firms. It also does not establish that every characteristic has the same importance or that adopting one guarantees higher profitability.

Use the framework as a set of hypotheses to examine in your own firm. Compare performance with appropriately matched peers, retain the context for every number, and distinguish an association described by the article from a result your firm has actually demonstrated.
