Increase clinker tonnes at the same fuel rate by improving the tonnes-per-unit-of-heat ratio, not by simply pushing more feed into an unstable kiln. The practical sequence is to stabilize combustion and feed control, remove false-air and refractory losses, recover cooler and preheater heat, reduce feed moisture, and only then assess feed-end enlargement or oxygen enrichment. Verify every change against sustained tonnes per day, specific heat consumption, clinker quality, emissions and run time.
Start with the right performance target
A kiln can show a higher instantaneous feed rate while using more fuel per tonne, producing variable free lime or suffering stoppages. The useful target is sustained clinker production at constant or lower specific thermal energy consumption:

Published improvements are not guarantees. ECRA notes that control-system savings depend on plant condition, instrumentation, availability and operator qualification. EU BAT notes that raw-material properties, fuel characteristics, bypass design and kiln capacity all affect energy use. Treat historical percentages as engineering benchmarks for a site-specific case, then verify performance with plant instruments.
1. Stabilize the pyroprocess before adding capacity
Stable operation is usually the lowest-capital throughput lever. Frequent swings in feed, fuel, draft or oxygen force operators to run conservatively, waste heat during excursions and risk underburned or overburned clinker. A well-controlled system can use available heat more consistently and pass more material through the same burning zone.
Use the measurements that reveal instability
- Control raw-feed and fuel mass flow with gravimetric systems where available.
- Trend kiln-inlet and burning-zone temperatures, oxygen, carbon monoxide, kiln pressure, draft and fan loading.
- Use online raw-mix and product analysis to detect chemistry drift before it appears as free-lime variation.
- Watch cooler outlet temperature, grate loading and recovered-air temperature because cooler instability changes secondary-air conditions at the burner.
- Correlate alarms and quality excursions with feed changes, fuel changes, blockages and fan or damper movements.
Apply coordinated automatic control
Automatic control should coordinate feed, fuel, kiln speed, induced-draft fan, cooler air and preheater draft rather than optimize one loop in isolation. ECRA Technology Paper No. 18 (2017) identifies optimum kiln control as key to a smooth, energy-efficient process and reports a typical thermal saving of 50–200 MJ per tonne of clinker. The same source reports a typical electricity saving of 0–2.5 kWh per tonne of cement for control systems. Those are ranges for plants with different starting conditions, not a guaranteed allowance.
Use operator qualification as part of the control project. A sophisticated loop cannot compensate for unreliable instruments, drifting analyzers, plugged impulse lines or an operating team that routinely overrides the system. Calibrate critical measurements, define override rules and review trends after each process change.
2. Remove false air, excess combustion air and heat leaks
Air entering through kiln seals, preheater access doors, inspection ports, expansion joints, ducts or damaged equipment dilutes hot gases. The kiln then heats and moves a larger gas mass without producing more clinker. Excess burner air has a similar effect: it carries heat out of the system and can increase fan power and exhaust losses.

Run a pressure and leakage audit
- Map pressure at the kiln inlet, riser, cyclones, tertiary-air duct, cooler and exhaust fan under normal production.
- Inspect seals, doors, flanges, expansion joints, inspection covers and duct penetrations while the plant is operating safely.
- Use temperature patterns, oxygen changes and smoke or tracer methods approved by the plant to locate leakage paths.
- Compare measured oxygen and carbon monoxide with the level required for complete combustion; do not add blanket excess air as a substitute for reliable mixing.
- Repair leaks, restore seals and recheck the pressure profile before retuning fan and burner setpoints.
A 2011 Lawrence Berkeley National Laboratory audit of a specific Shandong NSP kiln recommended reducing excess burner air, eliminating air leaks and improving insulation and refractory. Its estimated package reduced coal use from 119 to 103 kg per tonne of clinker: 16 kg per tonne, or 13.4%. That result belongs to the audited kiln and should be used to size an engineering opportunity, not promised as a universal saving.
Protect refractory and insulation
Damaged or thin refractory increases shell radiation and can create hot spots that restrict operation. Repair priorities should follow measured shell temperatures, heat-loss surveys and refractory condition. Insulation work is worthwhile when it addresses a verified loss and does not compromise shell inspection, expansion or maintenance access.

3. Recover heat from the cooler and preheater
Clinker leaves the burning zone carrying sensible heat. A well-operated cooler transfers much of that heat into secondary and tertiary combustion air; additional recovered heat can pre-dry raw materials or serve another process duty. Kiln and preheater exhaust can also support predrying when gas temperature, dust loading and equipment design permit.
Improve cooler heat recovery
- Keep the clinker bed and grate-air distribution even so air contacts hot clinker instead of bypassing through open channels.
- Control cooler fans and grate speed together; excessive air can raise exhaust losses, while insufficient air reduces combustion-air temperature and risks hot clinker discharge.
- Inspect seals and hoods for air ingress that lowers useful recovered-air temperature.
- Trend secondary-air and tertiary-air temperature, cooler exhaust temperature, clinker outlet temperature and fan power.
NITI Aayog identifies grate coolers as better heat-recovery devices than planetary or rotary coolers. The comparison is equipment-dependent, so an existing cooler should first be optimized and its heat balance measured before a replacement is justified.
Use recovered heat for predrying
EU BAT lists excess-heat recovery and optimized preheating and precalcination as generally applicable techniques. NITI Aayog specifically recommends recovered heat for predrying. A heat-integration study should match available gas temperature and flow with raw-material moisture, mill demand, dust handling and fan capacity. A recovery project that adds pressure drop or forces hot gas to bypass the preheater can erase its intended gain.

4. Reduce feed moisture and improve burnability
Every kilogram of water entering the pyroprocess requires evaporation heat before the feed can be heated and clinkerized. Lowering raw-material moisture therefore increases the share of fuel heat available for reaction and can raise throughput at the same fuel rate.
Address moisture at its source
- Measure moisture by quarry source, stockpile and feed bin rather than relying on a single plant average.
- Improve drainage, covered storage and material handling where wet-season moisture is driving the peak heat demand.
- Use recovered cooler or preheater heat for raw-material predrying where the gas circuit can handle the additional dust and pressure drop.
- Coordinate mill operation with kiln demand so a wetter feed does not arrive during an already constrained heat balance.
Balance grindability, nodulization and chemistry
Moisture is only one part of burnability. Raw mix fineness, nodulization, mineral composition and the temperature at which the feed reacts determine how readily it forms clinker. Test changes at laboratory and plant scale, then verify free lime, clinker mineralogy, setting behavior and strength in the resulting cement.
NITI Aayog notes that alternative clinker chemistries may lower clinkerization temperature and fuel demand, but they can also change cement performance and require testing and certification. Do not trade a thermal saving for a product that fails specification or requires corrective blending that consumes the saving.
5. Control bypass and hot-gas losses
Bypass systems remove volatile compounds and dust, but they also remove hot raw material and gas. EU BAT conclusions estimate that removing hot material and gas can add about 6–12 MJ per tonne of clinker to specific energy consumption for each percentage point of removed kiln-inlet gas.
Operate the bypass at the minimum rate that controls the relevant chemistry and deposit problem, subject to emissions and equipment limits. Confirm that a proposed reduction will not increase coating instability, blockages, alkali or chloride recirculation, or dust-disposal problems. Include bypass flow, temperature and composition in the plant heat and mass balance; otherwise a fuel saving in the main burner may be offset by the bypass.

6. Consider capacity retrofits only after operational losses are controlled
Large modifications can produce substantial gains, but they require an engineering case covering fans, foundations, refractory, emissions, oxygen supply, outage time and product quality. Two historical EPA survey examples illustrate the possible scale and the uncertainty.
| Option | Reported result | Qualification and constraints |
|---|---|---|
| Feed-end enlargement | Nearly 30% higher production and about 20% lower fuel use in one case | U.S. Environmental Protection Agency survey (1975); feed-end diameter increased from 12 to 14.5 ft; result is case-specific. |
| Oxygen lancing or enrichment | 40% higher production and 15% lower fuel per tonne in one program | U.S. Environmental Protection Agency survey (1975); oxygen cost was the main barrier to adoption. |
Feed-end enlargement
Increasing feed-end diameter can spread radiation losses over more material and improve thermal efficiency. Before approving it, check whether the preheater, kiln shell, supporting piers, seals, drive, induced-draft fan, cooler and material-handling systems can pass the higher mass flow. Recalculate refractory loads and shell temperatures, and plan the shutdown and tie-in sequence. The EPA case is evidence that the concept can work, not a prediction for every kiln.
Oxygen enrichment
Oxygen enrichment can increase combustion intensity and production while reducing fuel per tonne, but the oxygen supply and its cost can dominate the economics. Check oxygen purity, storage or generation, injection hardware, burner design, flame temperature, refractory life, NOx formation, carbon-monoxide control and emergency isolation. Demonstrate product quality and emissions at the proposed enrichment level before making permanent changes.

- Engineer retrofits: only after the preceding steps establish the remaining bottleneck and a verified business case.
- Verify: compare a defined post-change period with the baseline using tonnes per day, specific heat, quality, emissions and availability.
Change one control or retrofit package at a time where practical. If several changes are made together, retain commissioning data that separates their effects; otherwise a later failure will be difficult to diagnose.
9. Troubleshoot when production rises but fuel efficiency does not
Fuel per tonne increases immediately
Check false air, burner excess air, bypass flow, cooler heat recovery and feed moisture first. Confirm that the fuel meter and clinker scale are calibrated and that fuel calorific value has not changed. A higher feed rate can hide a simultaneous rise in moisture or a drop in recovered-air temperature.
Free lime or clinker mineralogy becomes unstable
Review raw-mix chemistry, fineness, nodulization, kiln temperature distribution, oxygen and residence time. Reduce the rate change until quality is stable, then retune control loops. Do not accept a lower fuel figure if the product requires reprocessing or fails cement specifications.
Draft, CO or emissions excursions appear
Inspect seals, ducts, fan capacity and analyzer reliability. Oxygen enrichment or a larger feed rate may exceed the existing gas-handling or combustion-control envelope. Restore safe pressure and combustion conditions before attempting another throughput increase.
Short-term gains disappear after several shifts
Look for coating or cyclone buildup, cooler bed instability, refractory hot spots, feeder drift and operator overrides. The correct measure is the sustained result after normal maintenance and raw-material variation, not the best commissioning hour.
What success looks like
A successful program delivers more clinker from the same thermal input while maintaining the required free lime and mineralogy, meeting emissions limits and reducing unplanned interruptions. ECRA’s control-system range, the LBNL audit’s 16 kg coal-per-tonne estimate, the BAT heat-loss penalty and the historical retrofit cases show the available levers, but each figure is tied to a particular plant, year and operating context. Build the case from your kiln’s measured heat balance, correct the lowest-cost losses first, and approve major capacity changes only when the entire pyroprocess can sustain them.
