How to Get Contractors and Project Teams to Adopt New Construction Software

Contractors adopt new construction software when it removes a clearly measured workflow problem, fits field conditions, and is introduced as a shared way of working rather than as an IT purchase. Start with the problem, involve the people affected, test one real workflow, prepare field and trade-partner users, then measure actual use and outcomes before expanding.

Define adoption by the work it improves

A license, installation, or completed training session does not prove adoption. Adoption means the intended people consistently use the agreed workflow, enter or retrieve information in the designated system, and achieve a measurable improvement in the problem that justified the purchase.

That distinction matters because a construction platform changes three connected things:

  • Tools: devices, applications, integrations, permissions, and connectivity.
  • People: project managers, superintendents, forepersons, safety staff, accountants, administrators, owners, designers, and trade partners.
  • Processes: who creates information, who reviews it, where the current version lives, how exceptions are handled, and how a handoff is completed.

If one of those elements is ignored, a technically successful rollout can still produce duplicate records, workarounds, missing approvals, and unreliable project data.

Start with a specific workflow problem

Do not begin with a vendor demonstration or a feature checklist. Begin by documenting where work is delayed, duplicated, re-entered, lost, or misunderstood. Interview the people performing the task in the field and office, and observe the handoffs between them.

Describe the problem in observable terms

“We need better collaboration” is too broad to guide a selection. A useful problem statement identifies the workflow, the failure, the people affected, and a baseline. For example: “Superintendents spend too long locating the current drawing revision, and office staff receive inconsistent field updates.” The baseline might include the time required to find a document, the proportion of daily logs completed by a set deadline, or the number of requests returned for missing information.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use a root-cause method instead of assuming that software is the cause or cure. AGC of America’s April 2025 Selecting Construction Technology guidance recommends approaches such as the Five Whys and a fishbone diagram, especially for small and medium-sized firms. First determine whether the problem is large enough to justify exploration, acquisition, implementation, and the ongoing effort required from project teams.

Separate symptoms from the actual constraint

  • If an RFI is slow, check whether the delay comes from unclear ownership, incomplete questions, approval authority, or the current communication channel.
  • If drawings are difficult to find, check revision control, naming conventions, permissions, and whether the field can connect reliably.
  • If daily reports are incomplete, check the form length, timing, device access, responsibility, and whether anyone uses the submitted information.
  • If subcontractor information arrives late, check notice, contractual expectations, onboarding, and the handoff between the general contractor and each trade.

Write down what must improve and what must remain unchanged. This becomes the test for every alternative and prevents a polished demonstration from redefining the problem.

Include every role affected by the decision

Selection made by one department often creates implementation work for everyone else. AGC states that technology decisions should not be made in silos and identifies stakeholders such as safety, field supervision, management, accounting, human resources, legal, risk, and technology. Add project partners when the proposed workflow requires them to submit, review, or retrieve information.

Create a cross-functional selection group

Give each participant a defined question to answer:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Participant What to establish before selection
Project manager Which approvals, logs, submittals, RFIs, or reports must be traceable and on time.
Superintendent or field supervisor What can be completed safely on site, under available connectivity and time pressure.
Foreperson and trade representatives What information they receive, create, or need to correct, and how much onboarding is realistic.
Safety Whether the workflow supports required observations, reporting, and access controls without distracting from site work.
Accounting and operations What data must reach financial, payroll, purchasing, or enterprise systems and how re-entry will be avoided.
IT or technology lead Identity, permissions, integrations, device management, support capacity, security, and data export.
Legal, risk, and compliance Retention, contractual records, privacy, auditability, and responsibilities among project participants.
Owner, architect, or designer representatives Whether the proposed exchange matches project requirements and existing information standards.

Ask every role three questions: What must become easier? What must not break? What information do you need from the person before or after you in the process? Record disagreements rather than smoothing them over; unresolved differences usually reappear during launch.

Appoint a field-aware champion

Name one internal lead who understands project pressures, can listen without dismissing objections, and has time and authority to coordinate the change. The champion should be able to convene the selection group, maintain the procedure, arrange training, collect feedback, and escalate decisions. Leadership must explicitly protect this person’s time and support them when implementation does not go to plan. A champion without authority becomes a help-desk substitute; a champion without field credibility is unlikely to change habits.

Compare tools against the same job and workflow

When several products remain viable, evaluate them using the same use case, sample documents, users, and acceptance criteria. A longer feature list is not evidence of better fit.

Comparison axis Questions to answer
Workflow fit Does the tool solve the documented pain point without adding unnecessary steps or duplicate entry?
Field usability Is the interface readable and practical on the devices workers actually use? What happens with weak or absent connectivity?
Integration Can project, document, financial, scheduling, or other required systems exchange data reliably?
Implementation effort Who configures forms, permissions, templates, migrations, training, and support, and how much project time is required?
Data control Who owns the data, how can it be exported, and what access remains after a project or contract ends?
Commercial structure What are the upfront and recurring costs, pricing assumptions, renewal terms, and charges for additional users or storage?
External participation Can subcontractors, owners, designers, and suppliers participate without unreasonable cost or complexity?
Learning and measurement Can the firm run a pilot, collect feedback, and obtain the data needed to evaluate the stated outcome?
Vendor continuity What support, references, export options, and contingency arrangements exist if the product or supplier changes?

AGC’s 2025 guidance recommends asking for current customer references, data ownership and post-project access, integrations, pilot options, feedback methods, success measures, and pricing structures. Ask vendors to demonstrate the complete task from start to finish, including a correction, an approval, an offline or low-connectivity condition where relevant, and the final report or export.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Do not base a purchase on promised future features. Evaluate what is available for the pilot and document any roadmap item as an unfulfilled dependency rather than as a capability.

Run a bounded pilot before a broad rollout

A pilot should be large enough to expose real handoffs but small enough to correct without disrupting the whole company. Choose one workflow on one active project, or use a sandbox when live data cannot be used. Examples include daily logs, submittals, RFIs, drawing distribution, safety observations, or a bid-management handoff.

Agree the pilot charter

  1. State the use case. Describe the current process, the failure to correct, and the users included.
  2. Name the owner. Identify the person accountable for configuration, decisions, support, and reporting.
  3. List required data. Specify documents, fields, approvals, history, and reports the tool must provide.
  4. Map integrations. Identify systems that must send or receive information, the direction of exchange, and who validates it.
  5. Set boundaries. Define the project, team, dates, devices, permissions, and functions included; defer unrelated features.
  6. Budget resources. Include licenses, configuration, migration, devices, connectivity, training time, support, and the cost of staff participation.
  7. Choose measures. Set a baseline and a target before launch, with a named data owner.
  8. Define feedback. Decide how field users, office users, and external participants will report friction and how quickly they will receive an answer.
  9. Set a decision date. Decide what evidence will lead to adoption, revision, a longer pilot, or a stop.

Use measures that match the original problem

Useful measures are specific to the workflow. Depending on the pilot, track the completeness of daily logs, time to locate the current drawing, RFI turnaround time, percentage of required approvals completed in the system, or whether the targeted group uses the agreed procedure. These are measurement examples, not guaranteed outcomes. Pair usage data with outcome data: a high login count is not proof that the process is working, and an improved result may have another cause.

Record exceptions as well as averages. A workflow that works for office staff but fails for night shifts, remote sites, or a particular trade is not ready to scale.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Turn the pilot into one shared procedure

People need a clear operating agreement, not merely access to an application. Before launch, publish a short procedure that answers:

  • Where is the authoritative record for each information type?
  • Who creates, reviews, approves, and updates it?
  • What naming, status, revision, and timing rules apply?
  • What is the handoff between field and office?
  • What should a user do when a required person, document, or connection is unavailable?
  • Which channel is reserved for urgent safety or operational matters rather than routine records?
  • How are corrections, rejected submissions, and duplicate records resolved?

Use task language. “Submit the daily log by the end of shift, attach the required photos, and correct returned items before the next morning review” is more useful than a tour of menu names. Keep the procedure short enough to consult during work, then link to detailed reference material for unusual cases.

Make field access practical

A process designed for an office monitor may fail on a busy site. Crossrail’s 2017 learning legacy describes using consumer tablets with rugged protective cases, reliable wireless access, training, and integration with its document-management system. It recommends treating devices as work tools, including them in site orientation, and matching size and performance to the task. This is project-specific implementation experience, not a universal device specification.

Check the site conditions

  • Confirm where cellular or Wi-Fi coverage is reliable and where it is not.
  • Test the application at the actual work locations, not only in an office.
  • Verify screen readability, battery life, charging arrangements, glove use, camera needs, and safe storage.
  • Establish what users can do offline and how unsent information is synchronized later.
  • Provide a supported device path instead of assuming every worker owns a compatible phone or tablet.
  • Use protective cases or other site protection only when they fit the device, task, and safety requirements; no case guarantees adoption.
  • Include device handling, login, charging, cleaning, and reporting of damage in site orientation.

Plan connectivity and integration early. If a field user cannot retrieve the current document or submit information when expected, the resulting workaround can become the de facto process.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Train for the job, then support the first weeks

Training should follow the workflow sequence and the user’s role. A superintendent, a subcontractor foreperson, and an accounts-payable clerk do not need the same lesson. Use realistic project data and require each participant to complete the critical task: find the current document, create the record, route it, respond to a return, and confirm completion.

Use layered instruction

  • Before launch: explain why the workflow is changing, what will stop, what will remain, and where help is available.
  • At orientation: demonstrate the minimum task set on the actual device or browser path.
  • At the point of work: provide a one-page checklist, short videos, or guided practice for common actions.
  • During hypercare: staff a named contact, visit the field, observe the workflow, and answer questions quickly.
  • After stabilization: refresh training when forms, permissions, integrations, or project phases change.

Do not measure training only by attendance. Verify that users can complete the required procedure and that support tickets reveal fewer repeated errors over time.

Notify and onboard trade partners early

If a subcontractor, architect, owner, or supplier must receive or submit information through the new system, that organization is part of the implementation. Tell partners what is changing, when it changes, what they must do, how access is obtained, what the process replaces, and where to get help. Provide a short orientation and a contact who can resolve account, permission, or workflow problems.

Autodesk’s Digital Builder article summarizing preconstruction survey findings reports that general contractors identified subcontractor onboarding as the leading challenge in implementing bid-management software, while only 6% of subcontractors in that survey said general contractors notified them before a software change. That figure concerns bid-management changes and should not be treated as an industry-wide measure for every construction platform, but it illustrates the cost of late notice.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Set a partner readiness checklist before the cutover:

  • Correct company and user contacts are identified.
  • Required invitations, permissions, and project access are issued.
  • Partners know the submission format, deadline, review path, and correction process.
  • They can test one transaction in a safe environment.
  • Language, accessibility, device, and connectivity constraints have an escalation path.
  • Contracts and project instructions identify the authoritative record and any transition date.

Launch with visible support and controlled change

On launch day, make the new procedure easier than the old workaround. Remove obsolete forms or clearly mark them as retired, publish the support contact in the places users work, and have the champion or a trained delegate available during critical shifts. Review the first submissions for completeness and correct process problems, not just individual mistakes.

Change one variable at a time when possible. If the team is learning a new daily-log workflow, a simultaneous redesign of permissions, devices, naming conventions, and reporting can make failures impossible to diagnose. Maintain a decision log for requested changes, their owner, their impact, and their status.

Measure use and outcomes, then adjust

Review the pilot at an agreed cadence with field, office, and external participants. Separate these questions:

What’s actually slowing this PC down?

Pick the symptom - the matching free tool is one click away.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Access: Can the intended users reach the system and required records?
  • Use: Are they completing the agreed workflow in the system rather than by an untracked workaround?
  • Quality: Are entries complete, timely, correctly routed, and free of avoidable duplication?
  • Outcome: Is the original delay, missing information, re-entry, or handoff failure improving?
  • Sustainability: Can the process continue when the champion is absent or the project team changes?

AGC recommends continuous evaluation and improvement, feedback collection, and staged adoption. Fix unclear responsibilities, confusing steps, missing integrations, and field constraints before adding projects. A useful review identifies the smallest change that will remove the largest source of friction, assigns an owner, and sets a date to check the result.

Keep evidence in context

Historical and vendor-published figures can inform questions but cannot predict your result. Autodesk’s summary of FMI’s 2018 Construction Disconnected research, based on a survey of nearly 600 construction professionals, reported that 18% of firms consistently used mobile apps to access project data and collaborate beyond email, text, or calls. That is dated survey evidence, not a current industry adoption rate.

A Procore customer story about Verdex Construction reports a 45% increase in companywide platform use after the company re-launched workflows in stages, beginning with submittals and then moving to RFIs, drawings, and daily logs. The story also describes standardized procedures, companywide training, and ERP integration, and quotes Verdex Director of Operational Excellence Tiffanie Artigas saying, “Rolling out standardized Procore workflows transformed how we operate. Now everyone knows where to find what they need, and we’re making decisions backed by real data.” It is a single vendor-published customer account; it does not establish causality or an expected increase for another firm.

FMI’s March 2026 Project Management Study Part 2 reported that nearly 90% of respondents had a defined project-management playbook, while 24% applied it consistently across projects. FMI said the study included survey responses and interviews with 243 U.S. construction executives and 84 project managers. The figures illustrate a standardization gap, not a software adoption rate.

The reviewed evidence does not establish a named, current, independently verified percentage of contractors that successfully adopt newly purchased construction software. Use your own baseline and pilot results instead of combining unrelated statistics.

Troubleshoot a stalled rollout

People have accounts but do not use the workflow

Observe the task rather than sending another general reminder. Check whether the procedure is longer than the old method, whether users know which record is authoritative, whether permissions block completion, and whether anyone reviews or acts on the submitted information. Simplify the task, clarify ownership, and demonstrate that completing it produces a useful response.

Field teams revert to paper, text, or calls

Test connectivity, device performance, screen readability, battery access, offline behavior, and login friction at the work location. Provide a safe temporary fallback for outages, with a defined reconciliation step and owner. If the application cannot support the actual site conditions, change the configuration, device plan, or workflow before blaming users.

Trade partners submit incomplete or late information

Confirm that partners received notice, invitations, instructions, and a realistic test. Check whether the required fields duplicate information they already submit elsewhere. Offer a short orientation, a named contact, and a clear correction path; involve project leadership when contractual responsibilities or deadlines need clarification.

Data is duplicated between systems

Map the source of truth for each field and identify who owns the integration. Stop parallel spreadsheets or forms that recreate the same record unless they serve a documented contingency. Validate a small set of transactions end to end before expanding the integration.

Leadership wants to expand despite weak evidence

Return to the pilot charter. Show access, use, quality, outcome, and sustainability measures separately. Recommend expansion only where the procedure is repeatable, support capacity exists, unresolved risks are understood, and the original problem is improving.

Scale in stages and preserve the standard

Once a pilot meets its criteria, expand by workflow or project cohort rather than switching every function at once. Reuse the approved procedure, templates, permission model, training materials, and measurement definition. Allow project-specific variations only when the reason, owner, and review date are recorded.

Schedule governance reviews at project milestones and after major system changes. Retire obsolete forms, update orientation material, review access when staff or partners change, and export or archive records according to contractual and legal requirements. Treat the procedure as a living operational standard, not a one-time launch document.

A practical 30-60-90 day rollout plan

Period Primary work Evidence to produce
Days 1–30 Document the workflow problem, baseline current performance, form the selection group, define requirements, compare alternatives, and choose the pilot. Problem statement, root-cause map, stakeholder list, comparison scorecard, pilot charter, and data plan.
Days 31–60 Configure the smallest useful workflow, test integrations and field conditions, appoint the champion, write the shared procedure, notify partners, and train pilot users. Approved procedure, device/connectivity check, integration test, training record, partner readiness list, and launch support schedule.
Days 61–90 Run the pilot, observe work, collect feedback, review access/use/quality/outcome measures, correct friction, and decide whether to revise, extend, stop, or scale. Pilot dashboard, issue log, user and partner feedback, decision record, and staged expansion plan if criteria are met.

Rollout checklist

  • The operational problem and baseline are written in observable terms.
  • Affected field, office, management, technology, risk, and partner roles participated in selection.
  • A field-aware champion has protected time, authority, and leadership backing.
  • Alternatives were compared on workflow fit, field conditions, integrations, data control, cost, support, and external participation.
  • The pilot has one use case, boundaries, an owner, required data, a feedback method, and pre-agreed success measures.
  • The authoritative record, responsibilities, handoffs, exceptions, and correction path are documented.
  • Devices, connectivity, offline behavior, security, and site orientation have been tested where relevant.
  • Users receive role-based, task-focused training and launch support.
  • Subcontractors and other external participants receive early notice, access instructions, orientation, and a support contact.
  • Reviews distinguish access, actual workflow use, data quality, business outcome, and sustainability.
  • Problems are corrected in the pilot before additional projects or features are added.
  • Expansion preserves the standard procedure while recording justified project-specific exceptions.

What a successful adoption decision looks like

Adopt the software beyond the pilot when the target users can complete the agreed workflow under real project conditions, partners can participate, information reaches the right downstream system, and the original problem is improving against the baseline. If those conditions are not met, the responsible decision may be to revise the process, change the configuration, extend the pilot, select another tool, or stop. That disciplined choice protects project teams from carrying an expensive workaround into every future job.
