Repair Windows errors before they cause bigger problemsFix Now →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →The dependable way to estimate lumber is to turn a dimensioned drawing into a line-by-line takeoff: measure every run and opening, use the actual dimensions of the products you will install, calculate each component separately, then add a project-specific allowance for cuts and defects. Decking, structural framing, fence panels, pickets, rails, posts and stairs each use a different calculation. A quantity estimate does not prove that a joist, beam, post, footing or connection is structurally adequate; those decisions require the applicable plans and local code.
Start with a dimensioned plan
Do not begin by multiplying the overall length by width and ordering boards. Draw the project to scale, or at least make a clearly dimensioned sketch. The Home Depot’s deck-material guidance describes the drawing as a map of the foundation, frame and stairs, with the deck size, footing quantities, frame size, joist spacing, decking, railings and stairs identified.
As an Amazon Associate I earn from qualifying purchases.
Record the information that affects the takeoff:
- Every outside dimension and the direction boards will run.
- Inside and outside corners, changes in width, offsets and angled sections.
- Openings such as gates, doors, stair openings and deck cutouts.
- Board overhangs, perimeter trim and locations where boards must butt together.
- For framing, the ledger, beams, joists, rim boards, blocking, posts, footings, stair stringers and specified connectors.
- For fences, each continuous run, terminal and corner post, gate opening, panel or picket style, rail count and post spacing.
Give every line item a material description, actual size and required stock length. A list such as “deck boards: 5/4 x 6” is incomplete until you verify the board’s actual width, species or composite profile, and the lengths available from your supplier.

Lumber labels are nominal. A nominal 5/4 x 6 pressure-treated deck board in The Home Depot’s worked example is 5.5 inches wide in reality. That 5.5-inch coverage dimension, not the six-inch label, determines how many rows cover a deck. Fences have the same issue: divide by the actual picket width plus the planned gap, or by the actual panel width.

Write dimensions in one unit before calculating. Inches are convenient for board rows and picket spacing; feet are convenient for overall runs and stock lengths. Convert before dividing so a calculation does not mix feet and inches.
Calculate deck surface boards
Full-length boards with no joints
When boards span the deck’s full dimension, calculate the number of rows:
Rows = width across the rows in inches ÷ actual coverage width of one board in inches
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsRound the result up to a whole row, then determine the stock length needed for each row. Add an allowance for cuts, defects and unusable pieces after checking the layout.
For the cited 12-foot-by-12-foot example using nominal 5/4 x 6 boards with a 5.5-inch actual width:
- Convert the dimension across the rows: 12 feet × 12 = 144 inches.
- Divide by actual coverage: 144 ÷ 5.5 = 26.2 rows.
- Round up: 27 rows.
- The Home Depot example adds 10 percent and reports 29 boards using its rounding treatment. Because 27 × 1.10 is 29.7, order about 29 to 30 boards only after checking the cut plan, board lengths and reusable offcuts.
This is a surface-board count only. The deck frame, fascia, stairs, railings, blocking and trim require separate takeoffs.
Boards that require joints
If a board cannot span the deck, or the design uses staggered joints, use an area check and then resolve the actual courses from the drawing:
Board coverage area = actual board coverage width in feet × usable board length in feet

Number of boards = deck surface area ÷ coverage area
Round up, then replace the mathematical count with the quantity needed to produce the specified joint pattern. A board’s usable length may be less than its stated length after trimming, and a perimeter border can change the number of field boards.
Check overhang, trim and stair treads
A deck dimension does not automatically equal the board length to buy. The Home Depot guide gives 1.5 inches on each end as a common overhang example. Confirm the planned overhang, fascia thickness, picture-frame border, corners and stair-tread projections on the drawing. Count stair treads and riser or skirt boards separately; do not assume deck-surface rows include them.

Surface area is not a framing formula. Use the approved framing plan and count each member category independently. A useful takeoff table has one row for every size and stock length:
| Component | What to record | How to count |
|---|---|---|
| Ledger | Size, full run, splice locations and required stock lengths | Measure each segment and group cuts by stock length |
| Joists | Layout spacing, direction, end conditions and length at each location | Count layout lines, then measure edge and interior joists separately where geometry changes |
| Rim or perimeter boards | Every outside edge and doubled member | Measure each run; include doubled rims and blocking shown on the plan |
| Beams | Number of plies, segments, spans and joints | Count each ply for each segment rather than treating a built-up beam as one board |
| Posts and blocking | Locations, heights and specified sizes | Count plan symbols and add blocking rows or intervals exactly as drawn |
| Stairs | Stringers, treads, risers, landings and support framing | Use the stair detail; count stringers and each tread/riser material separately |
Group the cut list by stock length after counting. If several pieces come from one long board, allow for saw kerf; The Home Depot guide suggests estimating 1/8 inch per cut. A cut plan that ignores kerf can leave the last piece too short even when the arithmetic appears to fit.
The American Wood Council’s deck-framing material identifies joist and beam layout, ledger, posts, footings and ledger fasteners as design inputs. Span tables and local requirements also depend on species, grade, loading, support conditions and connections. Do not choose a joist size, spacing, beam, footing depth or fastener schedule from a lumber quantity calculation.
Calculate a fence according to its construction system
Preassembled panels
For panels, first remove gate openings from the fence footage where the gate system occupies that space:
Panels = (total fence run − gate openings) ÷ actual panel width

Round up to a whole panel. Count posts from the number of panel sections, then add posts at run ends, corners, changes of direction and gates as required by the selected system. Panel width, post dimensions and gate hardware can make the installed spacing differ from the nominal panel measurement, so use the manufacturer’s installation instructions rather than assuming every section is identical.
The Outdoor Essentials estimating example hosted by Lowe’s demonstrates this 6- or 8-foot-panel approach. It is a method example, not a universal post schedule.
Individual pickets
For a picket fence, calculate infill and structure separately:
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Pickets = fence length in inches ÷ (actual picket width in inches + intended gap in inches)
Round up and check the first and last picket at corners and gates. Then count posts at the spacing required by the design, including terminal, corner and gate posts. Count rails per section by fence height and construction detail. The cited Outdoor Essentials example uses two rails for a 4-foot fence and three rails for a 6-foot fence; those are guide examples, not a substitute for the selected system’s instructions.
For a specific system, follow its maximum-spacing rule. For example, a Trex Fencing estimating guide instructs dividing each line by a 5.6-foot (67.25-inch) maximum spacing and rounding up. That figure applies to that cited system only and should not be transferred to another fence design.
Gates, corners and waste pieces
Measure gates as assemblies: opening width, gate boards or panel, rails, diagonal bracing, hinges, latch blocking and posts. A gate opening may reduce pickets or panels but usually adds structural members. Corners can consume extra posts, trim and short infill pieces, so do not estimate a fence as one uninterrupted straight run when the drawing has multiple sections.
Choose a waste allowance deliberately
Waste is an allowance for the way the project will be cut and installed, not a building-code constant. The Home Depot deck-board example uses 10 percent. Lowe’s gives 10 percent as a general allowance for cuts, mistakes and future repairs. Treat both as guidance examples.

Increase or decrease the allowance after reviewing:
- How many corners, angles, stair cuts and short pieces the layout creates.
- Whether boards are available in lengths that match the runs.
- Defects, knots, damaged ends and color matching.
- Whether offcuts can be reused for blocking, short fence sections or stair parts.
- Whether you want replacement boards from the same production run or species.
- Whether the material is wood, composite or a proprietary panel system with different cutting rules.
Apply the allowance to the relevant line item rather than blindly adding the same percentage to every material. A straight run of full-length boards may have little cutting loss; a stair or intricate border may have much more.
Worked fence example
Suppose a drawing shows 100 feet of fence, including one 4-foot gate opening, and the selected system uses 8-foot panels. The panel calculation is:
Recommended Free Tools
- Subtract the gate: 100 − 4 = 96 feet of panel run.
- Divide by panel width: 96 ÷ 8 = 12 panels.
- Count posts from the 12 panel sections, then add every end, corner and gate post shown by the installation instructions.
If the same 96-foot run uses 5.5-inch-wide pickets with a 1.5-inch gap, the infill calculation is 96 × 12 = 1,152 inches; 1,152 ÷ (5.5 + 1.5) = 164.6, so round up to 165 pickets before checking end conditions and waste. Rails and posts remain separate counts.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Turn the plan into an order list
After calculating quantities, reconcile the list against the drawing rather than ordering directly from the first arithmetic result.
- Sort every item by material type, actual size and stock length.
- Separate pressure-treated or naturally durable structural material from surface boards and trim.
- Mark which pieces are full-length members and which are cut from longer stock.
- Prepare a cut map, including the estimated 1/8-inch saw kerf per cut where appropriate.
- Verify that board direction, overhangs, joints, gates, corners, stairs and rail openings appear in the count.
- Add the selected allowance to each applicable category and round up to purchasable units.
- Compare the final list with the supplier’s available lengths and revise the cut map if a preferred length is unavailable.
| Order-list column | Example entry |
|---|---|
| Component | Deck joist |
| Actual size | As specified by the approved plan |
| Stock length | Length that produces the required cut with kerf and end trimming |
| Quantity | Count from the drawing, rounded to whole purchasable pieces |
| Allowance note | Cut waste, defects, replacement stock or no extra allowance |
Use a calculator only as a cross-check
A calculator can catch arithmetic errors after the layout is complete. Lowe’s identifies the Johnson Level CALC-0000 estimator as supporting estimates for decks, fences, studs and board feet. It can repeat calculations, but it cannot decide the correct board direction, identify a hidden corner, select a legal span or replace the framing plan.
For a manual cross-check, calculate deck rows or fence pickets independently with a spreadsheet or calculator, compare the result with the cut list, and investigate any difference before purchasing. Keep the drawing and the assumptions—actual coverage, gap, overhang, gate deduction and allowance—with the order.
Common mistakes and how to correct them
Dividing by nominal width
Symptom: the calculated rows leave an unexpectedly narrow final gap or require an extra board during installation. Correction: measure or verify the product’s actual coverage width, including the specified gap for decking or pickets.

Using area for every component
Symptom: the surface-board number looks plausible, but there are no separate quantities for joists, rims, posts, rails or stairs. Correction: use area only as a decking check; count structural and edge members from the plan.
Forgetting openings
Symptom: fence panels or pickets are overcounted, while gate posts and bracing are missing. Correction: mark each gate on the sketch, subtract its opening where appropriate, then add the gate assembly as its own takeoff.
Ignoring stock lengths and kerf
Symptom: the theoretical cut list fits on paper but the final piece is short. Correction: group cuts by stock length and include saw kerf, end trimming and unusable defects.

Treating 10 percent as a rule
Symptom: a complex stair or border runs short despite adding the same percentage used for a straight deck. Correction: review the cut pattern and apply a category-specific allowance; 10 percent is a cited example, not a universal requirement.
Assuming quantity proves safety
Symptom: someone selects joist or beam sizes solely because enough boards fit the measured area. Correction: verify spans, spacing, species, grade, loads, supports, footings and connections against the applicable code and approved design.
Structural limits of a lumber takeoff
A takeoff answers “how many pieces and what lengths should I buy?” It does not answer “will this structure safely carry its loads?” Deck and fence safety can depend on soil, wind, snow, seismic conditions, ledger attachment, lateral resistance, guard requirements, frost depth and connection design. The supplied American Wood Council references are appropriate for framing layout and span considerations, while the governing building department or a qualified designer determines which rules apply to your location and project.
Before ordering structural material, confirm the jurisdiction, permitted drawings, species and grade, live and dead loads, span tables, footing requirements and connection schedule. If the plan changes during construction, recalculate the affected members and obtain the required approval rather than simply adding or removing boards.
Final quantity checklist
- Is every run, corner, opening and change in width dimensioned?
- Is board direction shown for each deck area?
- Did you use actual product coverage, not nominal width?
- Are decking, framing, stairs, rails, posts, gates and trim separate line items?
- Did you account for overhangs, joints, stock lengths, end trimming and saw kerf?
- Did you subtract fence gate openings and then add the gate structure?
- Is the waste allowance tied to the cut pattern and material rather than copied automatically?
- Have the final quantities been checked against available stock lengths?
- Has a code-compliant design confirmed member sizes, spans, supports and connections?
The Bottom Line
Measure and draw first, calculate each component from its actual coverage or member length, organize a cut list by stock size, and add a justified allowance for waste. Use the resulting quantity list to buy materials—not to make unverified structural decisions.
