Heat pump buying guide: sizing, installation costs and questions to ask

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A good heat-pump purchase starts with a documented, room-by-room heat-loss calculation—not a square-footage rule of thumb. Use that design to compare at least three written installer proposals that show the equipment, radiators or other emitters, hot-water cylinder, insulated pipework, controls, electrical work, commissioning, grants and exclusions. The cheapest headline price is not necessarily the lowest-cost system if important work is omitted.

The prices cited below are UK examples with stated dates and assumptions. They are not a universal price list, and no comparable current US installed-cost range was established for this guide.

What you are buying: a designed heating system, not just an outdoor unit

A residential air-source heat pump takes heat from outdoor air and moves it indoors. Its performance depends on the building, the heat emitters, pipework, controls, electricity supply and the way the system is commissioned. The outdoor unit is only one part of the installation.

In the UK, air-source systems are the most commonly installed type. The Department for Energy Security and Net Zero’s 28 March 2024 article quotes Energy Saving Trust Knowledge Manager Joanna O’Loan: “Air source heat pumps are the most commonly installed in the UK. Including VAT, labour costs and the Boiler Upgrade Scheme grant, you could expect to pay around £6,500 to £11,500 depending on the work required.” That range includes VAT, labour and the grant, and applies to the circumstances described in that article, not every home.

Your first decision is therefore not a model number. It is whether the installer can show a credible design for your particular rooms, construction, emitters and hot-water needs.

How to determine the right heat-pump size

Insist on a home-specific heat-loss calculation

Ask the contractor to document how much heat each room loses at the design outdoor temperature and how those results determine the system capacity. ENERGY STAR says a contractor should verify the proper size with Manual J, a calculation of the home’s heating and cooling requirements. A square-footage estimate is not equivalent evidence of a home-specific load calculation. See ENERGY STAR’s air-source heat-pump guidance.

Manual J is a US calculation standard. If your project is elsewhere, ask for the local equivalent and request the same level of evidence: room-by-room loads, design temperatures, assumptions and the capacity selected to meet them. A professional should be able to explain the calculation in plain language rather than presenting only a final kilowatt figure.

What the calculation should include

  • Floor area and dimensions for every heated room.
  • Wall, roof, floor, window and door construction, including insulation levels where known.
  • Air leakage or ventilation assumptions.
  • Indoor temperature targets and the outdoor design temperature used for sizing.
  • Heat losses through adjacent spaces and any rooms that will remain cooler.
  • Domestic hot-water demand and whether heating and hot water can be produced simultaneously.
  • The output and efficiency of the proposed heat pump at relevant outdoor temperatures, not only at a mild laboratory condition.
  • The capacity and operating temperatures of radiators, underfloor heating or other emitters.

Request both the inputs and the results. If information is uncertain, the proposal should identify the assumption and explain how it affects the design.

Why oversizing and undersizing cause problems

An oversized unit can cycle on and off more often than intended, reducing efficiency and potentially shortening equipment life. An undersized unit may struggle to maintain comfort in cold weather or require backup heat more frequently. The US Department of Energy also identifies oversizing, improper charging and leaky ducts as installation problems that can reduce efficiency, comfort and equipment life; its FEMP purchasing guide explains why installation quality matters as much as the equipment selection.

  • AHRI certified. See certificate number 215213862. This system uses R-32 refrigerant.

Do not accept “bigger is safer” as a substitute for calculation. Ask the installer to show the design load, the selected capacity at the relevant outdoor temperature and the expected margin. A transparent margin can be sensible; an unexplained jump to a much larger unit is a warning sign.

Identify work that can reduce the required capacity

Before final sizing, ask what improvements could reduce heat demand. Insulation, draught reduction, window work, radiator changes or a different hot-water arrangement may allow a smaller system. The installer should separate those recommendations from essential work, state the assumed performance of each measure and show whether the heat-pump design changes if you complete it.

Check that the proposed system fits the house

Heat emitters and operating temperatures

Existing radiators and pipework may be usable, but the proposal should demonstrate that they can deliver the rooms’ design heat at the system’s operating temperature. Some homes need larger radiators, additional emitters or alterations to underfloor-heating zones. Ask for a room-by-room emitter schedule rather than a blanket statement that “the radiators are fine.”

Hot-water cylinder and controls

Many heat-pump installations require a compatible hot-water cylinder, temperature controls and a plan for scheduling heating and hot water. The quote should name the cylinder capacity, location, valves, sensors and controls included, and identify any structural or plumbing work needed to fit them. If you are replacing a combination boiler that produced hot water on demand, ask where the cylinder will go and how much cupboard or floor space it needs.

Pipework, insulation and layout

External and internal pipe runs should be shown on the design. Insulated pipework, weather protection, condensate drainage, access for maintenance and the route between the outdoor unit and indoor components all affect labour and cost. Ask which walls, floors or cupboards will be opened and how surfaces will be repaired.

Cold-weather performance and backup heat

The proposal should state how the system performs at the cold outdoor temperature used in the heat-loss calculation, whether supplementary heat is included and how controls stage it. Avoid comparing efficiency figures that were measured at different conditions. Ask for the operating limits, defrost strategy and the expected response if outdoor temperatures fall below the design point.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Electrical supply

A heat pump can require electrical work beyond the existing heating circuit. Ask whether the incoming supply, consumer unit, protective devices, meter position and cable route are adequate. If an upgrade is required, the quote should state the estimated cost, the party responsible for arranging it and whether the price is provisional. GOV.UK specifically lists possible electrical-supply changes as an item to compare between installer proposals.

How much do heat pumps cost?

Use cost figures only with their date, geography, grant treatment and scope attached. The following UK examples are not interchangeable.

Source and date Example scope and assumptions Reported total
UK Department for Energy Security and Net Zero, 28 March 2024 Air-source heat pump; includes VAT, labour and the Boiler Upgrade Scheme grant; varies with work required. About £6,500–£11,500
Royal Institution of Chartered Surveyors, 2025 guide Home with a typical gas boiler, existing radiators and pipework; includes a new hot-water cylinder, insulated pipework and upgraded radiators. £12,000–£15,000 before grants; £4,500–£7,500 after grants of up to £7,500

The different totals reflect different dates, grant assumptions and scopes. The RICS example is not a contradiction of the 2024 government estimate; it describes a particular home and includes specified upgrades. Treat any quote that simply copies a range without listing its assumptions as incomplete.

What moves the installed price

  • Heat-loss result and the capacity of the selected equipment.
  • Number and size of radiators or other emitters that must be changed.
  • Hot-water cylinder, valves, controls and associated plumbing.
  • Length and accessibility of insulated pipework and electrical cabling.
  • Consumer-unit or incoming-supply work, permits and compliance inspections.
  • Roof, wall or floor repairs after installation.
  • Scaffolding, lifting equipment, difficult access or noise-mitigation measures.
  • Commissioning, documentation, disposal of the old heating equipment and future servicing arrangements.

Taxes, grant deductions, optional improvements and provisional sums should appear as separate lines. Compare the total payable by you, not a promotional figure that depends on a grant you may not qualify for.

What these figures do not establish

The evidence above is UK-specific. It does not establish a current installed-cost range for the United States or another country. Local labour rates, electrical rules, climate, incentives, taxes and equipment availability can change the result substantially. Check the current program and prices for your address before relying on any estimate.

Find and compare installers

Get at least three written proposals

GOV.UK recommends getting quotes from more than one installer and its guidance specifies at least three. This is a consumer recommendation, not a legal requirement. Give each bidder the same information and ask for the same scope so that the comparison is meaningful.

For UK projects using the Boiler Upgrade Scheme, GOV.UK says the installer must be MCS certified. MCS-certified installers must also register with a consumer-protection scheme. Confirm the current requirements for your address and grant before signing; program rules and eligible equipment can change. The GOV.UK installer guide explains the process.

Compare proposals on the same axes

Comparison point Evidence to require in every proposal

Equipment Manufacturer and model, indoor and outdoor components, controls, cylinder and stated performance conditions.
Building work Radiators or other emitters, pipework, insulation, condensate drainage, penetrations and making good.
Electrical and compliance Supply assessment, consumer-unit work, permits, inspections and who arranges each item.

People and protections Installer credentials, subcontractors, consumer-protection membership and responsibility for defects.
Handover and aftercare Commissioning records, user training, warranty terms, servicing interval, service price and response process.

Watch for pressure tactics and vague exclusions

A legitimate installer should allow time to review the design. GOV.UK warns that installers should never pressure you to sign a contract or offer a cheaper deal only if you sign that day. Be cautious when a quote omits the heat-loss calculation, uses a single “supply and fit” line, makes the grant responsible for an unexplained discount, or leaves electrical and building work as “to be confirmed.” Ask for every exclusion in writing.

  7. Handover: You receive operating instructions, maintenance requirements, warranties, compliance certificates and details for future service.

Ask how the installer will protect floors and furnishings, dispose of the old equipment and restore opened surfaces. Confirm who is responsible if an electrical connection or inspection takes longer than expected.

Grants, compliance and location-specific rules

The Boiler Upgrade Scheme and MCS requirements cited here are UK-specific. The grant amount, eligible technologies, installer qualifications and application process can change, so verify the current rules for the property and installation date. Do not assume a quote includes a grant unless it states the amount, eligibility conditions and who applies.

Outside the UK, use the local authority, utility or government program for current requirements. Ask whether the installer is licensed for electrical and heating work in your jurisdiction, whether permits are needed and which consumer protections apply. The absence of a UK-style certification scheme does not remove the need to verify credentials, insurance and complaint procedures.

After commissioning: protect comfort and efficiency

Keep the commissioning record

Store the heat-loss calculation, equipment schedule, wiring and hydraulic diagrams, commissioning readings, control settings, certificates, warranties and installer contacts. These records help another technician diagnose a problem and may be required for a warranty or grant audit.

Follow the service requirement

Ask the installer to state the service interval and what each visit includes. GOV.UK notes that regular servicing can be a guarantee or warranty requirement. Obtain the service price and the process for arranging it before the original installer leaves.

Recognise design or installation symptoms

  • Rooms that never reach the agreed temperature may indicate an undersized system, inadequate emitters, incorrect balancing or control settings.
  • Frequent starts and stops can indicate oversizing, poor control configuration or a fault.
  • Unexpectedly high electricity use warrants a check of heat demand, weather compensation, backup-heat operation, defrosting and metering rather than an immediate assumption that the heat pump itself is defective.
  • Leaks, unusual noise, blocked airflow or electrical trips should be reported promptly and not treated as normal operation.

Give the original installer a written description of the symptom, dates, room temperatures and control settings. Refer to the commissioning record when requesting corrective work.

Final checklist before signing

  • A documented home-specific heat-loss calculation is included.
  • The selected capacity and cold-weather performance are explained.
  • Radiators or other emitters are checked room by room.
  • The cylinder, controls, pipework, insulation and electrical work are itemised.
  • Equipment, labour, taxes, grants, options and exclusions are separated.
  • At least three proposals have been compared on the same scope.
  • Credentials, insurance, certification and consumer protection have been verified for the project’s location.
  • The contract names subcontractors and assigns responsibility for permits and inspections.
  • The schedule states expected disruption and how heating and hot water will be maintained.
  • Commissioning documents, warranties and servicing obligations are written into the handover.
  • No discount depends on signing under immediate pressure.

Choose the proposal that provides the clearest evidence and complete scope, not merely the smallest number on the first page. A correctly sized system, compatible emitters, transparent electrical and building work, and documented commissioning are the foundations of a comfortable and predictable heat-pump installation.
