Neither powertrain is always cheaper. Battery-electric excavators and wheel loaders can cut energy, maintenance, site-emission and noise costs, while diesel usually has a lower purchase price and simpler refuelling. The financially better choice depends on machine class, productive hours, electricity and diesel prices, charging infrastructure, grid charges, financing, battery assumptions and the value assigned to emissions. Compare equivalent machines over the same work output and life; do not decide from the purchase price or a generic fuel-saving percentage.

What this comparison can—and cannot—tell you

Road projects use excavators, wheel loaders, articulated haulers, pavers, milling machines, rollers, cranes and support vehicles. The strongest published cost evidence currently covers excavators and wheel loaders, not every road-construction machine. A 2026 annualized ownership study examined 20 functionally equivalent electric and diesel excavator and wheel-loader models, while other studies focus on particular pilot fleets or scenarios. Results therefore need to be labelled by equipment class, size, geography and duty cycle rather than presented as a universal rule.

As an Amazon Associate I earn from qualifying purchases.

For a road contractor, the relevant question is usually cost per productive hour or tonne of material moved, not “Which machine has the lowest list price?” Include the machine, financing, energy, maintenance, charging or refuelling, downtime, site power and end-of-life assumptions. If a public agency also values cleaner air or lower carbon, show those external costs separately from the private fleet budget.

Total cost of ownership (TCO) = acquisition and finance + energy + scheduled and unscheduled maintenance + charging or fuel infrastructure + charging/refuelling logistics + downtime and productivity effects − residual value. Add a separate line for monetised emissions or other societal costs so readers can see how the result changes when those values are included.

Cost or operating axis Diesel equipment Battery-electric equipment Verify for your project
Acquisition and finance Often lower initial price; compare equivalent size, output and attachments. Higher initial investment appears in several studies; loan rate and term can dominate payback. Dealer quotations for the same application, warranty, financing rate, incentives and resale assumption.
Energy Local diesel price multiplied by measured consumption in the actual duty cycle, including idling. Electricity tariff plus charging losses, demand or capacity charges and the cost of scheduling charges. Metered fuel or kWh data and the tariff that applies at the project site and time of use.
Maintenance Use the manufacturer’s service intervals and your fleet’s repair history. Studies indicate potential savings, but components, cooling systems, hydraulics and tyres still require service. Manufacturer estimates or comparable fleet records; do not transfer a saving from one model to another without checking.
Infrastructure and logistics Fuel storage, delivery, spill controls and refuelling labour. Chargers, switchgear, trenching, grid connection, capacity charges, mobile storage, depreciation and on-site cable management. Electrical-load study, charger compatibility, utility quotation, available charging windows and a contingency plan.
Utilisation and productivity Hours, idle time, refuelling time, task output and mechanical availability. The same measures plus charging pauses, thermal limits, battery state-of-charge and any speed or attachment constraints. Compare cost per productive hour or unit of work, not cost per calendar hour.
Emissions and worksite effects Combustion emissions and noise at the machine; external costs can be material in dense urban work zones. No combustion emissions at the machine during operation and typically less noise; lifecycle emissions depend on electricity generation and the study boundary. Report tailpipe/site effects separately from lifecycle emissions and any monetised externality.

The 2026 study of 20 models is useful because it annualises these categories instead of comparing fuel alone. It found several compact electric models competitive on private costs under its assumptions, but that does not establish parity for every excavator, loader or road project. See the full methodology at MDPI’s 2026 annualized cost-of-ownership study.

Why machine size and duty cycle change the answer

Compact machines often have an easier electric business case

Compact excavators and loaders generally need smaller batteries and chargers, can work in urban areas where noise and exhaust restrictions have value, and may return to a depot between shifts. The 2026 model comparison found several compact electric machines cost-competitive on private ownership costs. Treat that as a result for the models and assumptions analysed, not a guarantee for a larger production excavator.

Large excavators shift more cost into batteries and power supply

A 38-tonne excavator requires substantially more stored energy and charging power than an 8.5-tonne machine. The Norwegian SINTEF study covered 8.5-, 17.5- and 38-tonne excavators and reported that lower lifecycle costs were possible despite higher upfront investment, alongside lower greenhouse-gas emissions and adequate performance after minor operational adjustments. Those pilots reflect Norwegian public-site conditions, electricity and utilisation; they are not a universal price list. Read the study at SINTEF’s Norwegian excavator assessment.

Duty cycle matters more than rated horsepower

Two machines with the same rated power can have very different energy costs. A loader repeatedly accelerating, lifting and dumping consumes energy differently from one moving slowly on level ground. Excavator swing time, hydraulic load, idle periods, ambient temperature, attachment and operator practice all affect diesel litres or electric kilowatt-hours. Use logged data from the intended work, or a transparent engineering estimate, and preserve the same production target for both options.

Acquisition, financing and residual value

Electric equipment usually puts more cost at the front of the project. A higher purchase price can be offset by lower running costs only if the machine works enough hours, energy savings are real and the battery remains serviceable for the planned life. Financing converts that price difference into recurring payments, so compare the same down payment, interest rate, term, fees and residual-value method.

  • Request quotations for equivalent bucket capacity, breakout force, lift height, attachments, warranty and software support.
  • Ask whether the battery is covered for capacity retention, what a replacement costs and whether a failed pack can be repaired module-by-module.
  • Use the contractor’s actual replacement cycle and resale history; do not assume diesel and electric machines depreciate at the same rate.
  • Model staged fleet adoption. A first machine may carry charger and grid-connection costs that later machines share.

The 2025 New Zealand Energy Efficiency and Conservation Authority (EECA) case illustrates how sensitive a result is to finance and lifetime. Its model showed an electric loader with TCO 5% lower at 16,000 operating hours over eight years, using 8% financing, supplier quotations from 2023, 2022 commercial electricity pricing, a specified diesel price, a fast charger shared between 2.5 machines, manufacturer-estimated maintenance and no battery replacement. It is a single modelled case, not a market-wide saving. Details are in EECA’s electric-loader case study.

Energy cost: fuel versus electricity

Diesel calculation

Multiply measured litres per productive hour by the delivered diesel price, then add fuel-handling labour and storage costs where they are material. Record idle hours: an excavator that runs its engine while waiting can erase an assumed efficiency advantage. Use a range for fuel price rather than one optimistic quote, especially on multi-year projects.

Electric calculation

Start with metered kilowatt-hours at the charger, not only the battery’s nominal capacity. Include conversion losses, the tariff’s energy rate, time-of-use windows, demand or capacity charges, fixed connection fees and any cost of a generator or mobile battery used when grid power is unavailable. Charging during a low-price period may require a larger battery or an extra machine to maintain production.

EECA reported “around 40%” fuel-cost savings for a Leach & Co. example, but the electric 20-tonne loader replaced a 15-tonne diesel loader. Because the machines were not like-for-like, the percentage cannot be applied to another fleet. Treat it as an illustration of one operator’s model, not a benchmark.

Maintenance, uptime and battery life

Electric drivetrains can remove engine oil, exhaust after-treatment and some mechanical service items. That creates a plausible maintenance advantage, but tyres, hydraulic systems, cooling, pins, bushings, brakes, electronics and attachments remain. Diesel machines have familiar service networks; electric machines may require high-voltage training, different diagnostic equipment and manufacturer-approved procedures.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Ask suppliers for maintenance schedules, labour hours, parts pricing, technician response time and expected availability. Put planned service and unplanned downtime into the same productive-hour denominator. A machine that is cheaper per hour on paper but waits days for a specialised repair can cost more on a programme with liquidated damages.

Battery degradation is a modelling choice, not a footnote. Specify starting capacity, annual energy throughput, temperature exposure, warranty threshold, replacement timing and residual value. If evidence for a replacement cost is unavailable, label the assumption and run a sensitivity case rather than silently assuming “no replacement.” The EECA case’s 5% advantage depends explicitly on no battery replacement.

Charging is an operating system, not an accessory

Check the electrical supply first

Determine available voltage, phases, transformer capacity, connection lead time, protection requirements and utility charges before ordering machines. For one manufacturer’s electric wheel loader and excavator, the optional DC fast charger requires a three-phase 480-volt supply in the United States, with 600 volts in some Canadian areas; that specification is equipment- and region-specific, not a universal rule. Consult the manufacturer’s FAQ at Volvo Construction Equipment’s US electric-machine FAQ.

Match charger power to the shift

Calculate energy required per shift, usable battery capacity, charger output, charging losses and the actual break or overnight window. A high-power charger can reduce downtime but may trigger a costly capacity upgrade. A lower-power charger may be sufficient when machines return to a depot for 12 hours. Shared chargers improve utilisation only when arrival times, cable reach and state of charge are coordinated.

Price the whole site system

A 2026 Dutch field-testing paper, “The Construction Site of Tomorrow,” describes a three-year collaboration examining usability, energy consumption, deployment, charging and TCO. Its cost list includes electricity, distribution-system capacity charges, infrastructure depreciation, possible storage and the logistics of moving energy storage. That is the correct boundary for a remote road project: the electricity unit price is only one line. See the paper in the TNO repository.

  • Permanent depot: lower logistical complexity, but connection upgrades and civil works may be substantial.
  • Temporary site connection: potentially practical for a long project, but include mobilisation, reinstatement and utility lead time.
  • Mobile battery or charging trailer: useful where grid capacity is limited, with added purchase, transport, charging-loss and safety costs.
  • Generator-supported charging: can preserve availability on remote work, but emissions, fuel and conversion losses must be counted.

Productivity and a full workday

An electric machine can handle a full shift when its usable energy, charging windows and backup plan match the duty cycle. “Full workday” is not a battery-size question alone: it includes idle time, ambient temperature, attachment load, operator behaviour, opportunity charging and whether a second machine can cover a charging pause.

Measure output such as cubic metres excavated, tonnes loaded or lane metres completed. Record productive minutes, charging minutes, queuing, travel, idle time and weather interruptions. Compare diesel and electric machines on the same output target. If the electric unit needs a midday charge, price the lost production or the extra machine required to maintain the schedule.

Emissions, noise and permitting value

Battery-electric equipment produces no combustion emissions at the machine while operating and is usually quieter, which can simplify work near homes, hospitals or night-time traffic. Lifecycle greenhouse-gas results depend on electricity generation, battery manufacture, replacement and the boundary selected. Do not describe electric equipment as having zero lifecycle emissions.

For public works, include any stated carbon price, low-emission-zone requirement, idling rule, noise limit or grant in a separate scenario. The 2026 model study includes emissions externalities; the SINTEF pilots reported lower greenhouse-gas emissions in their Norwegian context. A private contractor may see no direct cash value unless a tender, permit or client contract rewards those outcomes.

What the main studies actually show

Source and date Equipment and setting Finding How to use it
MDPI annualized cost study, 2026 20 functionally equivalent excavator and wheel-loader models Several compact electric models were cost-competitive on private costs; energy, maintenance, charging logistics and emissions externalities were included. Useful comparative framework; check whether your machine size, prices and utilisation match.
SINTEF, 2023 8.5-, 17.5- and 38-tonne excavators in Norway Lower lifecycle costs were possible despite higher upfront investment, with lower GHG emissions and adequate performance after minor operational adjustments. Evidence that large machines can work in a specific public-site context; not a universal payback.
EECA, 2025 Modelled New Zealand electric-loader case 5% lower TCO at 16,000 hours under stated prices, financing, shared charger, maintenance and no battery replacement. Use as a sensitivity template; reproduce every assumption before applying the percentage.
UC Irvine/Transportation Research Board paper, 2025 Selected off-road loaders and excavators, scenario projections Battery-price reductions alone did not make the selected electric equipment TCO-competitive with diesel by 2035 under its assumptions. A reminder that cheaper batteries alone may not close the gap; treat as a scenario, not a consensus forecast. See the conference paper.

These findings are not contradictory: they use different machines, regions, electricity and fuel prices, financing, utilisation, infrastructure and treatment of externalities. The common lesson is to expose assumptions.

A procurement method for a road project

  1. Define the work unit. Specify tonnes moved, cubic metres excavated, lane metres paved or another measurable output, plus schedule and site constraints.
  2. Select equivalent machines. Match operating weight, rated capacity, attachments, lift or breakout requirements and safety features. Note where an electric candidate is larger or smaller than the diesel replacement.
  3. Collect operating data. Use at least one representative project cycle for litres per hour, kWh per hour, idle share, productive output, ambient conditions and operator patterns.
  4. Map charging and refuelling. Identify depot or site location, connection capacity, charger type, installation, demand charges, cable routes, storage, delivery access and backup arrangements.
  5. Build the cash-flow model. Enter purchase price, financing, energy, maintenance, infrastructure, downtime, battery replacement and residual value by year. Keep private TCO separate from monetised emissions.
  6. Run sensitivities. Vary annual hours, electricity and diesel prices, charger sharing, connection cost, battery replacement date, financing rate and residual value. Show the break-even productive hours rather than one point estimate.
  7. Validate with a pilot. Log energy, output, charging time, availability, noise and operator acceptance for a representative shift. Compare against a diesel machine doing the same task.
  8. Set a go/no-go rule. Approve the electric option only if it meets production, safety, charging resilience and financial thresholds under conservative assumptions.

Common failure modes and fixes

Comparing unlike machines

A larger electric loader replacing a smaller diesel loader can show an attractive fuel percentage while changing output and capital cost. Correct the comparison to the same production requirement and disclose any size difference.

Ignoring demand charges and civil works

Energy-only spreadsheets miss transformers, switchgear, trenching, permits, capacity tariffs and depreciation. Obtain a utility load assessment and price the installed system, not just the charger hardware.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Assuming every hour is productive

Charging, queuing, warm-up, travel and idle time reduce output. Use cost per productive hour or unit of work and test a lower-utilisation case.

Assuming maintenance savings transfer automatically

Electric drivetrains remove some engine service but do not remove hydraulic, structural, tyre or attachment work. Use model-specific schedules and local labour rates.

Leaving battery replacement undefined

State the warranty threshold, expected life and replacement scenario. If the supplier cannot provide a credible figure, show both “no replacement” and replacement cases rather than hiding the uncertainty.

Treating one forecast as a market verdict

The 2025 UC Irvine/Transportation Research Board projection and the 2026 model study answer different questions. Use multiple scenarios and explain geography, equipment and boundary conditions.

Decision guide by operating pattern

  • Urban or night work with strict noise and exhaust limits: Electric equipment may justify a premium through compliance, worker comfort and fewer local emissions, even when private TCO is similar.
  • High-hour depot-based fleet with reliable grid access: Shared charging and high utilisation improve the chance of recovering the initial investment.
  • Remote, short-duration road job: Diesel may remain simpler if grid connection, mobile storage and charging downtime cost more than the energy saving.
  • Mixed fleet and uncertain workload: Pilot one electric machine, share infrastructure where schedules permit and retain diesel capacity until measured availability is proven.
  • Public tender with carbon or noise criteria: Present private TCO and monetised or contractual environmental value as separate lines so the client can see the trade-off.

Bottom line for fleet managers

Electric road-construction equipment is a project-specific economic choice, not an automatic bargain or a guaranteed premium. Compact machines and heavily utilised depot fleets with favourable electricity and charging access can be competitive; remote or lightly used equipment may favour diesel after infrastructure and downtime are counted. Build an equivalent-output lifecycle model, show every assumption, test utilisation and energy-price ranges, and verify charging capacity before committing. The most defensible decision is the one that survives those sensitivities—not the one with the lowest purchase price or the most impressive fuel-saving percentage.
