Use a critical path method (CPM) schedule to plan and monitor the project-wide sequence, dependencies, milestones and completion forecast. Use a construction look-ahead schedule to coordinate work approaching in the field—such as trade handoffs, inspections, materials and access. They answer different questions and are often used together; the contract and project procedures determine which schedules are required and how often they must be updated.
CPM and look-ahead schedules at a glance

What a CPM schedule is for
CPM represents activities and their relationships so the project team can see how work sequences lead to completion. The Federal Highway Administration explains that critical activities are those that must be completed before other activities can begin, and that CPM helps identify tasks whose lateness can affect the completion date. That makes CPM useful when a project has multiple phases, milestones, staging constraints, or potential changes and delays to assess. A simple bar chart can show dates and durations, but it does not make activity interdependencies clear. FHWA notes that bar charts can be difficult to evaluate when changes occur on large or complex work. A bar chart’s visual clarity alone is therefore not evidence that schedule logic or completion effects have been analyzed.
CPM is not automatically a contract requirement on every project. For example, the federal GSAM 552.236-15, Schedules for Construction Contracts, has alternate clauses that expressly call for CPM, logically connected activities, realistic durations, and particular update periods. The clause and alternate incorporated into a contract matter. Caltrans also describes two CPM schedule levels, with project risk variables helping determine when the more demanding level is appropriate in its Construction Manual, Section 3-8.

What a look-ahead schedule is for
A look-ahead turns a portion of the broader plan into a practical coordination view of upcoming work. Teams use it to align trade sequences, identify work that is ready to start, coordinate inspection notice, and bring requests or constraints to the people who can resolve them. It is most useful for field decisions about readiness and handoffs—not as a substitute for project-wide network analysis.
The window should be long enough to reveal constraints while there is still time to address them, and it should follow contract or agency requirements. There is no single industry-wide duration or update cadence established by the examples here. The City of Los Angeles Bureau of Engineering’s documented practice describes a three-week progress schedule with one week of history and two weeks ahead; its forward view is used to alert inspectors and prioritize items such as submittals, RFIs, change orders, and clarifications. That is an agency-specific example, not a universal rule. The VA Office of Construction & Facilities Management describes reviewing a look-ahead report alongside monthly CPM progress updates in its Network Analysis/Critical Path Method (CPM) guidance.

How to use both schedules together
- Maintain the governing CPM schedule. Follow the contract’s requirements for logic, milestones, realistic durations, progress status, submissions, and updates. Federal GSAM language varies by clause and alternate; Caltrans describes monthly updates for its process, so neither cadence should be assumed to apply to every project.
- Build the look-ahead from upcoming scheduled work. Add the near-term sequencing and coordination detail crews and inspectors need. Check it against actual progress and known constraints.
- Review it with the people doing and coordinating the work. Confirm what is ready, what is incomplete, and what must be resolved before the next activities can proceed.
- Reflect material changes in the governing schedule. If sequence, duration, or forecast changes, update the CPM as required by the contract. An informal short-term plan should not silently replace the approved schedule used for progress or time-impact evaluation.
This connection lets the CPM provide the broader network and contract progress frame while the look-ahead translates upcoming work into field coordination. The VA guidance and Los Angeles example illustrate these complementary roles.

Common scheduling mistakes
- Treating the schedules as alternatives. They address different time horizons and decisions; a look-ahead does not provide the CPM’s project-wide logic.
- Assuming every look-ahead is three weeks. The cited agency example is specific to Los Angeles. Set the window to meet project needs and governing requirements.
- Letting the field plan drift from the current schedule. A disconnected look-ahead can give crews priorities that no longer match actual progress or the project forecast.
- Confusing a bar chart with dependency analysis. A clear display of dates does not by itself show how activities affect one another or project completion.
- Assuming one update cadence applies everywhere. The GSAM clause includes weekly updates in its basic text and monthly updates in specified alternates; Caltrans describes monthly updates in its process. Follow the governing contract language.
