AEC firms are unlikely to gain a durable advantage by adding disconnected AI tools. The stronger opportunity is to redesign complete workflows—estimating, design checks, procurement, project controls, document handling and eventually site operations—around reliable data, measurable outcomes and accountable professionals. McKinsey’s 2026 analysis projects substantial potential value, but it is an industry opportunity rather than a guarantee that any individual firm will save money or outperform its peers.
What “optimizing AI” means for an AEC firm
In this context, optimizing AI does not mean buying the largest number of licenses, running a chatbot in every department or automating every task that can be automated. It means changing how work moves from one decision to the next.

A typical project contains fragmented drawings, specifications, estimates, schedules, procurement records, requests for information, submittals, cost reports, invoices and field updates. People repeatedly reconcile those records, re-enter information and make decisions with incomplete context. An AI initiative has the greatest strategic value when it removes those handoffs across a meaningful business process, while leaving licensed and experienced people responsible for judgment, approvals and accountability.

McKinsey’s July 15, 2026 article says firms should “focus on transforming domains”—end-to-end processes that are small enough to redesign independently but large enough to produce material business impact—rather than deploying isolated use cases. Its institutional forecast is that firms that “move quickly to reimagine workflows, improve data use, and automate work sites will thrive.” Those are strategic propositions, not a published ranking of firms or proof that early adopters already outperform everyone else. (McKinsey, July 15, 2026)

What the opportunity figures do—and do not—say
The numbers in the forecast describe potential annual economic impact. They are not booked revenue, guaranteed savings or a business case for a particular project.
| Measure | Figure and qualification | How to use it |
|---|---|---|
| United States AEC value | Roughly $228 billion annually by 2030 through AI and other automation, according to McKinsey Global Institute (MGI) as reported in 2026. | Use it to understand the scale of the industry opportunity, not to forecast one firm’s return. |
| European construction impact | Roughly $126 billion of potential impact, according to McKinsey’s 2026 analysis. | It is an estimate of possible impact, not measured savings in European companies. |
| Architecture and engineering | About 50% of nonphysical work is identified as having potential for automation. | “Potential” does not mean that half of current jobs or hours are already automated. |
| Construction | About 39% of nonphysical work is identified as having potential for automation. | The estimate concerns nonphysical work; it does not imply that physical site work can be automated at the same rate. |
The same article reports that construction productivity improved 10% in total, or 0.4% per year, from 2000 through 2022. Manufacturing improved 90% in total, or 3.0% per year, over the comparison period. Those figures, attributed to McKinsey’s July 2026 article, help explain why better information flow is strategically attractive; they do not establish that AI alone caused, or will close, the gap.
McKinsey also cites GlobalData’s Construction Intelligence Center database for global construction output of about $15 trillion in 2025. That is a description of market size, not a measure of AI-generated value.

Which AEC workflows are ready for AI first?
The best starting points have three characteristics: information is scattered across systems or documents, people repeat the same coordination steps, and errors create visible cost, schedule, quality or risk consequences. The first horizon in McKinsey’s framework focuses on these repeatable, information-heavy processes.
Estimating and proposals
AI can help extract quantities and scope from drawings and specifications, identify exclusions, compare historical production assumptions and flag inconsistencies between a proposal and the underlying documents. A redesigned estimating domain connects document intake, quantity review, pricing assumptions, risk allowances, approvals and proposal language. The estimator still decides whether an item is truly in scope, whether historical data is comparable and whether a contingency is commercially defensible.
Measure more than drafting speed. Track estimate turnaround time, variance between estimate and approved budget, the number of scope omissions caught before bid, and the percentage of assumptions with a traceable source.
Design checks and constructability
Pattern recognition can surface clashes, missing details, code-related prompts or constructability concerns earlier in the design cycle. The useful domain includes model and drawing intake, rule selection, issue prioritization, assignment, response and closure—not just an automated clash list. A reviewer must confirm the governing code, project requirements and actual buildability before an issue becomes a design instruction.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errorsRecord which checks were run, against which drawing or model revision, with what rule set and who accepted or rejected each finding. That audit trail matters when a later change raises a question about what the team knew at the time.

- One-Handed Loading - Keep one hand free with a 1/4 in. hex chuck that accepts 1 in. bit tips
Planning, scheduling and procurement
Scheduling and procurement are linked: a late submittal can delay a release, which can change a delivery date, which can affect a sequence on site. AI is more useful when it connects activities, constraints, lead times, approved submittals, purchase commitments and delivery updates than when it merely produces a new bar chart.
Start with narrowly defined packages or workstreams. Compare predicted dates with actual approvals, fabrication and delivery. Keep a planner responsible for logic, contractual milestones and recovery decisions; a model can identify a likely constraint, but it cannot negotiate a commitment or approve a change on the firm’s behalf.
RFIs, submittals and document workflows
These workflows contain repeated classification, routing, search and response work. A system can suggest the relevant specification section, identify similar past questions, detect missing attachments, route an item to the right discipline and highlight aging items. The domain should include intake, permissions, due dates, response drafting, review, issuance and archival so that information does not disappear into an unconnected assistant.
Use source links and revision identifiers in every suggested response. A concise answer based on an obsolete drawing is more dangerous than a slower answer that exposes its evidence.
Progress and cost controls
Project teams can combine schedule updates, installed quantities, committed costs, change events, daily reports and photographs to identify variance earlier. The objective is not a glossy dashboard; it is a repeatable path from field evidence to a reviewed forecast and a documented action.
Define how progress is measured before introducing a model. If different superintendents use different units or descriptions, the apparent precision of an automated forecast will hide inconsistent inputs.
Invoice validation and enterprise support
Finance and compliance workflows offer controlled, high-volume use cases. AI can compare an invoice with a purchase order, contract terms, approved quantities and receiving records, then flag duplicates, unusual amounts or missing support. Similar methods apply to document management, policy searches and compliance evidence.
Set monetary thresholds and segregation-of-duties rules. A recommendation can accelerate review, but payment approval, exception handling and supplier communication need named owners.

Why end-to-end redesign beats isolated automation
Automating one step often moves the bottleneck. For example, generating an RFI draft faster does little if the system cannot retrieve the current drawing, route the question to the responsible designer or preserve the final answer in the project record. A domain redesign maps the entire path:
- Trigger: define the event that starts the process, such as a new drawing, field observation, invoice or schedule update.
- Evidence: identify the documents, records and permissions needed to make a decision.
- Decision: specify what can be suggested, what requires a rule and what requires professional judgment.
- Action: connect the approved decision to the next system or person instead of leaving it in a chat window.
- Record: preserve the source, version, reviewer, decision and outcome for later audit and learning.
This approach also exposes non-AI problems. A workflow may need a clearer approval policy, consistent naming, better contract data or an integration before a model can help. Redesigning the process first prevents the firm from automating confusion.
The data foundation: capture once, reuse safely
McKinsey’s medium-term horizon treats project data as a reusable asset. That requires more than storing files in one place. Firms need to capture information as work occurs, structure it around decisions, retain provenance and preserve its meaning when it moves between systems.
Capture context, not just files
A photograph, quantity or cost entry becomes more useful when it carries project, location, date, revision, author, unit and related activity. Define the minimum context required for each data type before building a model. Otherwise, the firm accumulates large volumes of records that cannot support a trustworthy comparison.
Protect rights and customer boundaries
Contracts may limit how an owner’s drawings, operational data or personally identifiable information can be used. Establish whether the firm may train or evaluate a service with project information, whether data is isolated by customer, how subcontractor information is handled and how records are deleted. Legal review belongs at the beginning of a deployment, not after a sensitive file has been uploaded.
Require portability
Ask how the firm can export prompts, source records, metadata, decisions and model outputs if a platform changes. A portable record should remain understandable without a proprietary interface. Vendor lock-in is a strategic risk because an AI system that cannot return the firm’s accumulated knowledge prevents independent learning and weakens negotiating leverage.
Learn from outcomes
Connect predictions to what actually happened: the approved estimate to final cost, the predicted delivery to the receipt date, the flagged issue to its resolution and the planned production to installed work. This feedback makes future models more useful and gives leaders evidence about where automation creates value rather than relying on activity counts.

What longer-term site automation could look like
McKinsey’s longer-term horizon describes AI coordinating site operations, equipment, logistics and progress information. Broader robotics for construction tasks is characterized as a potentially decade-away development, not an immediate replacement for site teams. Construction remains physical, variable and safety-critical.

Near-term preparation is therefore less about buying a robot and more about making the site legible: consistent location data, reliable daily reporting, equipment telemetry where appropriate, clear work packages and safety controls. Any system that affects a physical action needs a defined stop condition, a responsible operator and a way to investigate an incident.
A practical implementation playbook
McKinsey’s leadership guidance can be translated into the following sequence. It favors a small number of valuable domains over a long list of pilots.
- Select three to five workflows. Include a mix of project delivery and enterprise support, but choose processes with measurable cost, schedule, risk or quality consequences.
- Document the current state. Map systems, handoffs, approvals, exceptions, data owners and recurring failure points. Record cycle time and baseline error or rework rates.
- Define the target decision. State what the workflow should predict, classify, draft or route, and what a qualified person must approve.
- Check data rights and availability. Inventory revisions, metadata, customer restrictions, retention obligations, export options and gaps that could invalidate the use case.
- Choose build, buy or partner deliberately. Build when the capability is core and differentiating; buy when a mature category solves a standard problem; partner when specialist expertise or integration capacity is missing. Evaluate the exit path in every case.
- Run a bounded production test. Use a defined project, package or business unit with a comparison period. Keep a human-review queue and a rollback procedure.
- Measure operational outcomes. Compare cycle time, forecast accuracy, rework, change exposure, safety or quality signals and adoption by role. Do not treat license counts or pilot counts as success.
- Scale with controls. Standardize access, logging, training, model-change review, incident handling and periodic validation before expanding to other projects.
How to prioritize competing AI opportunities
When several departments propose projects, use the same decision axes. The following framework synthesizes McKinsey’s recommendations; it is not a published McKinsey scoring system.
| Question | Why it matters | Evidence to request |
|---|---|---|
| What is the expected cost, schedule, risk or quality impact? | A visible business outcome makes the investment testable. | Baseline metric, target change, owner and measurement period. |
| How fragmented and repetitive is the work? | Frequent handoffs and repeated classification often create the most leverage. | Process map, number of systems, volumes and exception rate. |
| Are the data and rights adequate? | A technically capable model cannot compensate for missing, stale or restricted records. | Sample data, revision history, permissions and contract terms. |
| What happens if the output is wrong? | High-consequence errors require stronger review and slower deployment. | Failure modes, stop rules, escalation path and audit requirements. |
| Can results be measured across projects? | Repeatable measurement shows whether the capability generalizes. | Comparable definitions, outcome fields and a plan for feedback. |
| Can the firm leave or change the platform? | Portability protects accumulated knowledge and negotiating power. | Export format, ownership terms, deletion process and integration documentation. |
Governance, professional judgment and workforce effects
AI does not remove professional accountability. A project architect, engineer, contractor, superintendent, estimator or finance approver remains responsible for decisions within that person’s authority. Governance should make that responsibility practical rather than merely stating it in a policy.
- Role-based access: limit sensitive project and customer data to the people and systems that need it.
- Audit trails: retain the source revision, prompt or rule context where relevant, generated output, reviewer and final disposition.
- Human review: define which outputs require a qualified sign-off and when a model must not be used.
- Change control: test material model, data-source or workflow changes before they affect live projects.
- Training: teach staff how to verify sources, report errors, protect confidential information and use escalation paths.
- Learning opportunities: ensure automation does not remove all junior exposure to estimating, detailing, coordination or field reasoning. People need supervised practice to develop expertise.
Keep a register of incidents and near misses. An incorrect document summary may be inconvenient; an incorrect safety or design recommendation can have severe consequences. The review level should match the consequence, not the novelty of the technology.
Commercial and organizational changes to expect
Workflow redesign can alter how an AEC firm prices services, staffs projects and shares risk. Faster estimating may support more bids, but it can also expose weak assumptions that need senior review. Better progress data may support earlier intervention, while owners and trade partners may ask who controls the underlying records. A firm should update scopes of work, responsibility matrices, data clauses and approval procedures as deployment expands.
AI capability can also change which work is differentiated. If routine document handling becomes faster across the market, competitive advantage may shift toward the quality of the firm’s data, its ability to connect project outcomes and its judgment in unusual conditions. Technology partnerships can accelerate delivery, but contracts should address confidentiality, ownership, service continuity, export and liability.

What thriving will look like in practice
A thriving AI-ready AEC firm will not necessarily be the one with the most visible automation. It will be the firm that can repeatedly turn project information into better decisions, carry those decisions into the next workflow and learn from the result without losing professional accountability.
That means leaders can answer practical questions: Which three to five domains matter most? What evidence supports each recommendation? Who owns the decision? What data may be used, and can it be exported? What happens when the system is wrong? Which outcome improved after deployment, and can the improvement be reproduced on another project?
