The right unit has to match your household’s peak hot-water demand, your fuel options, your mechanical space, your local code requirements, and the total installed cost. A $900 water heater can become a $3,000 project if the vent, drain pan, expansion tank, gas line, or electrical circuit is not ready for it.
For most U.S. homeowners in 2026, the practical choice falls into three lanes. A standard storage tank is usually the lowest upfront replacement. A gas tankless unit makes sense when space is tight or continuous hot water is worth the higher installation cost. A heat-pump, also called hybrid electric, water heater is the efficiency leader when the home has the right location, air volume, condensate drain, and electrical capacity.
On our job sites, we start with the existing conditions before we talk equipment. We check the current water heater size and age, fuel type, venting, shutoff valves, water pressure, drain route, pan location, clearances, and whether the home has signs of previous leakage. That 20-minute inspection usually tells us more than any online calculator.
Start With Your Hot-Water Demand
Do not size a storage water heater by gallons alone. A 50-gallon tank from one manufacturer may not perform the same as another 50-gallon tank. The number that matters is First Hour Rating, often listed as FHR. ENERGY STAR defines FHR as the number of gallons a fully heated storage water heater can deliver in the first hour at the test outlet temperature.

For a typical family of four, a 40- to 50-gallon storage tank is common, but the right answer depends on use. Two short showers before work are easy. Two showers, a dishwasher cycle, and a large soaking tub within the same hour are not. A large tub can use 50 to 80 gallons by itself, depending on the fixture and mixing temperature.
A practical peak-hour estimate looks like this: one standard shower may use 10 to 20 gallons of hot water, a dishwasher 6 to 10 gallons, clothes washing 7 to 20 gallons depending on the machine and settings, and handwashing or kitchen use a few gallons at a time. Add the uses that happen in the busiest hour of the day, then compare that number to the storage tank’s FHR.
Tankless sizing is different. You size by gallons per minute, or GPM, at the required temperature rise. If incoming groundwater is 50 degrees and you want 120-degree hot water, the unit must raise water temperature by 70 degrees while still producing enough flow. A tankless model that performs well in Florida may deliver noticeably less hot water during a northern winter because colder inlet water demands more energy per gallon.
Compare Your Main Water Heater Options
Most homes use one of four practical residential options: gas storage tank, electric resistance tank, heat-pump electric tank, or gas tankless. There are also electric tankless, point-of-use units, indirect systems tied to boilers, combination space-and-water heating systems, and solar thermal systems, but those are more situation-specific.

Water heating is usually the second-largest energy use in a home. The U.S. Department of Energy states that it accounts for about 20% of average household energy use, so operating cost matters. Still, the lowest utility bill is not always the best buying decision if the installation requires expensive rework or the unit does not fit the space.
Standard Tank Water Heaters: The Reliable Baseline
A standard tank water heater stores hot water in an insulated tank, commonly 40, 50, 65, or 80 gallons in residential work. Gas models heat with a burner under the tank. Electric resistance models use heating elements inside the tank.
The biggest advantage is replacement simplicity. If the existing water heater is a 50-gallon atmospheric-vent gas tank in a code-compliant location, replacing it with a similar model is usually the fastest and least expensive path. Many standard tank replacements are completed in one day once the correct unit and parts are on site.
The installed cost range for a standard tank water heater is commonly $600 to $3,100 nationally, with many retail installation programs landing around $1,600 to $2,400 for standard tank work. The low end usually assumes a straightforward swap. The high end often includes code corrections, difficult access, pan and drain work, expansion control, vent replacement, permit costs, or disposal.

Common Tank Sizes
A 30-gallon tank may serve one or two people with modest use. A 40-gallon tank often works for two to three people. A 50-gallon tank is common for three to four people. Larger households, oversized tubs, or heavy back-to-back shower use may need a higher FHR, a larger tank, or a different system layout.
Measure before buying. A replacement that is 2 inches wider or 6 inches taller can create real problems in a closet, attic platform, crawlspace, or tight mechanical room. Also verify service clearance around controls, burner access, filters, valves, and the anode rod location.
Tankless Water Heaters: Efficient, Compact, and Not Always Simple
A tankless water heater heats water as it flows through the unit. There is no large storage tank, which saves space and reduces standby loss. Properly sized, a gas tankless unit can provide long-duration hot water, which is useful for back-to-back showers or a household where people bathe at different times.
The tradeoff is installation complexity. Gas tankless units often need larger gas supply capacity than an old tank heater. Before buying, a contractor should verify gas meter capacity, pipe sizing, vent route, combustion air, condensate drain, clearances, and manufacturer requirements. Condensing gas tankless units also need condensate disposal, and in some locations condensate neutralization is required or strongly recommended.
Installed tankless costs commonly range from $1,400 to $5,600. Gas tankless installations often run $2,100 to $5,600, while electric tankless projects are often $1,400 to $3,000. Some national retail averages put tankless installations around $2,400 to $5,400, with average total project costs around $4,300.
When Tankless Is a Bad Pick
Tankless is not automatically better. It can be the wrong choice if the home has undersized gas piping, no practical vent route, very hard water with no maintenance plan, frequent simultaneous high-flow use, or a budget that cannot absorb the supporting work. A tankless unit can run a shower for a long time, but it may struggle if two showers, a washing machine, and a tub all demand hot water at once unless it is sized and piped for that load.
Electric tankless units deserve extra caution for whole-house use. Many require large electrical service capacity, sometimes multiple high-amperage breakers. They can be useful for a remote bathroom, garage sink, or small apartment load, but whole-house retrofits often become panel-upgrade projects.

Heat-pump water heaters use electricity to move heat from surrounding air into the water instead of creating heat only through resistance elements. They still have a storage tank, but they operate much more efficiently than standard electric tanks in the right location.
ENERGY STAR states certified heat-pump water heaters use about 70% less energy than standard electric models. The best locations are usually a garage, basement, large utility room, or mechanical space with enough air volume. A small conditioned closet is often a poor fit unless the manufacturer allows ducting or louvered air transfer that satisfies the required volume. These units need a condensate route, service clearance, air-filter access, and a reasonable plan for sound. Many operate in the range of a household appliance, but sound still matters if the water heater sits beside a bedroom or home office.
Heat-pump water heaters are especially worth considering when replacing an electric tank, planning solar or battery work, upgrading a panel, finishing a basement, relocating laundry, or remodeling a mechanical room. Bundling that work can reduce disruption and avoid opening the same walls twice.

For 2026 planning, do not assume a federal tax credit is available unless it is verified for your installation date. Federal 25C energy-efficiency credits for heat-pump water heaters were available through December 31, 2025 according to multiple program materials. Utility, state, and local rebates may still exist, but they vary heavily by ZIP code and can change mid-year when program funds run out.
Installed Cost Matters More Than Sticker Price
The equipment price is only one part of the purchase. The installed price includes labor, fittings, valves, vent materials, electrical work, gas work, condensate parts, drain pan, expansion tank where required, permit fees, disposal, and any repair needed to bring the installation up to current code.

We also look at the cost of not upgrading. If a 15-year-old tank sits over finished space with no pan drain or leak shutoff, the water-damage risk may matter more than saving a few hundred dollars on the unit. A drain pan, pan drain where feasible, leak sensor, and automatic shutoff valve can be cheap compared with drywall, flooring, cabinet, and ceiling repairs.
Code, Permit, and Safety Checks Before You Buy
Water heaters are not plug-and-play appliances in most jurisdictions. Many cities and counties require plumbing, mechanical, gas, or electrical permits depending on the type of work. Some large cities publish clear permit requirements for water heater replacement, and local rules can vary even within the same metro area.
A proper installation should address the temperature and pressure relief valve, commonly called the T&P valve. The discharge pipe must be routed according to code and manufacturer requirements, with the correct material, slope, termination, and no improper valves or caps. This is a safety device, not a drain line to improvise.
Thermal expansion control also matters. If the home has a closed plumbing system due to a pressure-reducing valve, check valve, or backflow device, an expansion tank or other approved expansion control may be required. We see many older replacements where the previous installer skipped this, and the result can be nuisance T&P discharge, stressed fittings, or shortened water heater life.
Other checks include drain pan requirements, pan drain routing, seismic strapping where required, combustion air for gas units, vent connector slope and material, clearances from combustibles, electrical disconnects, bonding where applicable, condensate routing for condensing appliances, and accessible shutoff valves. For heat-pump units, add air-volume requirements, filter access, condensate pump needs, and clearance above and around the unit.

Regional policy is becoming more local. Some California Bay Area air-quality rules begin phasing out replacement gas water heaters starting January 1, 2027, while San Francisco’s July 1, 2026 major-renovation electrification rule affects certain larger renovation scopes. Most U.S. markets still allow gas replacement, but a city or county check is part of a responsible buying process.
Decision Matrix: Which Water Heater Fits Your Situation?
Emergency Replacement
If the tank is leaking and the family needs hot water today, a same-fuel storage tank is often the practical answer. Confirm code updates, install a pan and leak protection where appropriate, and choose a model with enough FHR rather than grabbing the cheapest tank that fits through the door.
Lowest Upfront Cost
Choose a standard tank that matches the existing fuel and general configuration. Avoid unnecessary fuel conversion unless there is a broader remodel or efficiency plan. Expect many straightforward installed projects to fall near the $1,600 to $2,400 range, with local labor and code needs driving the final number.
Lowest Operating Cost
If you currently have an electric resistance tank and a suitable location, a heat-pump water heater is usually the first system to price. It can cut water-heating energy use dramatically, especially for a household of three or more with regular daily demand.
Limited Space
A wall-mounted gas tankless unit can free floor space, but only if the gas, venting, combustion air, and condensate details work. Do not remove a tank from a tight closet and assume tankless will be simple. The wall, vent path, and service clearances still control the job.

Large Family or High Simultaneous Demand
Start with the demand calculation. A larger storage tank, high-FHR tank, properly sized gas tankless unit, multiple tankless units, or a storage-plus-recirculation strategy may be appropriate. For big tubs and multiple showers, fixture flow rates matter as much as household size.
Remodel or Addition
Plan the water heater with the rest of the mechanical work. If walls are open, it may be the right time to add a dedicated circuit, improve venting, relocate the water heater, add a recirculation line, install a floor drain, or prepare for future electrification.
When to DIY vs. When to Hire a Pro
There are a few homeowner-friendly tasks around water heaters: checking the manufacture date, reading the EnergyGuide label, measuring the space, photographing the current installation, clearing access, replacing batteries in leak alarms, and cleaning an accessible heat-pump air filter according to the manual.
Actual replacement is different. Hire a licensed pro when the work involves gas piping, venting, combustion air, electrical circuits, panel capacity, T&P discharge piping, expansion tanks, condensate routing, seismic strapping, or permit inspections. In many jurisdictions, those items are not optional, and mistakes can create fire, carbon monoxide, scalding, flooding, or insurance problems.

A very capable homeowner may be able to replace a like-for-like electric tank where local rules allow it, but the work still requires correct wire sizing, overcurrent protection, grounding, strain relief, water shutoff, pressure relief piping, filling and purging before energizing, and leak testing. Turning on power before the tank is full can destroy the elements quickly.
Questions to Ask Before Signing
Ask the contractor to explain the full installed scope, not just the unit model. The proposal should state the water heater type, capacity or GPM, FHR for storage units, vent type, warranty, permit responsibility, disposal, required code upgrades, and what happens if hidden conditions are found.
Good questions include: Is my gas line large enough for this tankless unit? Is my electrical panel ready for a heat-pump or electric tankless model? Where will condensate go? Do I need an expansion tank? Will the drain pan connect to a safe drain route? What maintenance does this model require? How many people and fixtures is this system sized to serve during the busiest hour?
Also ask about maintenance. Storage tanks may need flushing where water quality warrants it, and anode rods should be checked periodically. T&P valves should be tested according to manufacturer and local guidance. Tankless units often need descaling in hard-water areas. Heat-pump units need air-filter cleaning and enough surrounding airflow to keep operating efficiently.

The best water heater is the one that fits the house, not the one with the loudest sales claim. For a fast, budget-conscious replacement, a standard tank is still hard to beat. When should I replace my water heater instead of repairing it?
Replacement usually makes sense if the tank is leaking, badly corroded, out of warranty, poorly sized, or near the end of its expected life and facing a major repair. A simple valve or element repair may be reasonable on a newer unit.
