ball mill

Vertical Roller Mill vs. Ball Mill for Expanding Cement Production Capacity

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Short answer: Choose a vertical roller mill (VRM) for a new capacity line when lower electricity use, integrated drying and a compact layout can repay its higher installed cost. Choose a ball mill when the priority is lower initial spending, reuse of existing foundations and auxiliaries, familiar maintenance, or a product-quality envelope already proven at the plant. At an operating plant, price a roller-press or other pre-grinder retrofit before replacing the entire grinding circuit; it can add capacity with less disruption.

The right choice depends on the duty, not on a headline efficiency percentage. Compare both systems at your actual cement types, clinker and additive mix, feed moisture, target Blaine and particle-size distribution (PSD), local power price, operating hours and outage constraints.

Decision at a glance

Decision factor Vertical roller mill Ball mill or retrofit
Specific electricity Usually lower. ECRA Technology Paper No. 23 (2017) puts theoretical VRM demand at about 70% of ball-mill demand. IFC modeling cites savings of about 9 kWh per tonne of cement, while an IFC chart derived from FLSmidth data shows roughly 33–45% savings over the stated Blaine ranges. Higher for a stand-alone circuit, although a roller press or other pre-grinder can substantially reduce the ball mill load.
Initial project cost Typically higher. ENERGY STAR (U.S. EPA, 2013) cites 10–20% higher capital cost; World Cement (2013) reports about 20–25% higher total project cost when equipment, erection and civil work are included. Lower for a new system of the same nominal capacity. Reusing foundations, buildings, conveyors and electrical equipment can make a brownfield project much less expensive.
Footprint and civil work Compact arrangement can reduce building volume and civil scope. Larger conventional circuit, but existing structures may offset the apparent footprint disadvantage.
Moisture handling Air-swept designs in the cited comparison handle feed with up to about 20% moisture. The cited comparison gives about 12% moisture as the practical limit for the ball-mill case.
Product quality Can reach about 5,500 Blaine, according to ECRA, but its PSD differs from a ball mill and must be proven for each cement specification. Well-understood quality behavior and a familiar control strategy; a pre-grinder changes the circuit and still requires product validation.
Expansion path Best assessed as an integrated new line. A staged upgrade is possible, but generally less flexible than adding pre-grinding to an existing mill. Roller-press or pre-grinder retrofits in cited cases increased capacity by roughly 30–100%, depending on the scope and starting equipment.
Maintenance More complex rollers, hydraulics, separators and wear management; local service and spare-parts capability must be budgeted. Simpler mill mechanics and a broad installed-base skill set, though the older circuit can carry higher energy and maintenance exposure.

These are screening ranges, not quotations or guarantees. A supplier’s mass balance and performance test should replace them before investment approval.

How the two grinding systems create capacity

Vertical roller mill

A VRM presses material between rotating grinding rollers and a table. Hot gas sweeps the ground material through an integrated separator; the gas stream can dry the feed while the separator returns coarse particles for another pass. This combines grinding, drying and classification in one machine, which is why a VRM can occupy less space than a conventional ball-mill circuit.

For cement finish grinding, the separator setting, grinding pressure, table speed, gas flow and water injection interact. A change that raises tonnes per hour can also shift PSD, mill differential pressure, vibration or product temperature. Capacity therefore has to be specified together with Blaine, PSD, residue, temperature and cement strength results.

Ball mill

A ball mill uses tumbling media inside a rotating shell. The mill is usually paired with a separator, fans, dust collection and conveying equipment. Its mechanics and control philosophy are familiar to many plants, and a proven ball-mill circuit can reproduce an established cement quality with relatively predictable operating practices.

The trade-off is that a ball mill performs size reduction less directly than a high-pressure roller device. Much of the electrical demand is associated with grinding and circulating material until it reaches the separator cut. A pre-grinder or roller press can perform the first compression stage more efficiently, leaving the ball mill to finish the product.

What the energy numbers really mean

Grinding is a major share of plant electricity

ECRA Technology Paper No. 23 (2017) states that 50 to 65% of the electric energy used for cement production is spent on raw material and finish grinding. That makes grinding efficiency material to both operating cost and available capacity, but the percentage applies to the cited cement-production energy boundary, not automatically to every plant or every expansion project.

VRM theoretical and modeled savings

ECRA reports that, theoretically, the specific energy demand related to ball mills amounts to about 70% for VRMs. IFC’s cement-energy guidance (2017) models approximately 9 kWh saved per tonne of cement and reproduces a FLSmidth-derived chart indicating about 33–45% savings over the chart’s stated Blaine ranges. Those figures describe modeled or theoretical comparisons under defined conditions; they are not a promise that every existing plant will achieve the same result.

Real savings depend on clinker hardness, additive proportion, cement fineness, separator efficiency, ventilation, fan pressure, water injection, grinding-aid use, mill loading and how the project boundary treats auxiliary equipment. A VRM can reduce mill motor power while increasing fan or compressor demand if the system is poorly designed or operated. Compare total circuit electricity in kWh/t, not the mill drive alone.

Putting savings into a plant business case

Use your measured baseline and local tariff. Calculate annual savings as the difference in total circuit kWh/t multiplied by saleable tonnes per year and the applicable electricity cost. Model peak and off-peak tariffs, demand charges, self-generation, curtailment and the load profile of the new line. Do not multiply a generic 33–45% range by annual production and treat the result as bankable cash flow.

For context, a Springer review published in 2023 reports whole-plant electricity demand of about 90–110 kWh/t for the cited industry range, with newer plants at 80 kWh/t or less. Whole-plant figures include more than finish grinding, so they cannot be substituted for a mill-specific guarantee; they are useful as a reasonableness check on the overall energy model.

Capital cost and lifecycle economics

Why a VRM costs more to install

ENERGY STAR (U.S. EPA, 2013) cites VRM capital costs 10–20% above ball mills. World Cement (2013) reports that a VRM project costs around 20–25% more than a ball-mill system of the same capacity when equipment, erection and civil works are included. The difference reflects the mill package, structural loads, hydraulic and lubrication systems, separator, gas circuit, instrumentation, commissioning and supplier engineering. The ranges overlap because project scope and currency vary.

IFC’s cement-energy guide (2017) uses an investment estimate of about $35 per tonne of cement capacity for replacing ball mills with VRMs. Treat that as a screening estimate from the guide, not a current delivered price. A budget should separate equipment, freight, erection, civil work, electrical substation, dedusting, buildings, engineering, commissioning, spares and contingency.

Operating cost beyond electricity

IFC estimates an additional $0.17 per tonne in operating cost for more-frequent VRM maintenance in the cited comparison. Include roller and table wear parts, hydraulic components, lubrication, separator internals, planned outages, specialist labor, grinding aids, water injection and spare-parts logistics. A plant with no local VRM service capability may face longer outages or higher inventory than the nominal maintenance rate suggests.

For a ball mill, model media and liner consumption, separator wear, fan power, dust-collector pressure drop, gearbox or pinion maintenance and the cost of carrying a less efficient circuit. Reusing existing equipment can lower capital cost but may transfer risk to aging drives, foundations, motors, filters or control systems. Compare net present cost over the same life and production availability rather than comparing purchase prices.

Break-even calculation

  1. Determine the incremental saleable tonnes per year, expected utilization and the number of operating years.
  2. Estimate total installed cost for a VRM and for a ball-mill circuit, including all common auxiliaries and project-specific civil and electrical work.
  3. Calculate each circuit’s total kWh/t at the specified cement products and apply the plant’s actual electricity price and tariff structure.
  4. Add wear parts, maintenance labor, planned-outage production loss, grinding aids, water and compressed air.
  5. Discount the cash flows, test electricity-price and utilization scenarios, and identify the production level at which the VRM’s higher capital cost is recovered.

Feed moisture, materials and drying

In the cited ENERGY STAR comparison, an air-swept VRM can handle raw material with up to about 20% moisture, while the ball-mill case is about 12%. The figures describe the comparison’s operating envelope; actual limits depend on gas temperature, gas volume, material properties, drying duty, mill design and emissions controls.

Moisture tolerance matters when the expansion includes a raw mill, when additives arrive wet, or when the plant must operate through a wet season. A VRM can use hot process gas for drying, reducing the need for a separate dryer. That benefit disappears if adequate hot gas is unavailable or if gas cleaning, dew point and stack limits constrain operation.

Fineness, PSD and cement quality

Blaine is not the whole specification

ECRA reports VRM fineness up to about 5,500 Blaine. That number shows capability, not a universal operating target. Cement performance also depends on residue, PSD shape, particle morphology, gypsum dehydration, temperature, setting behavior and strength development.

Why a VRM product may behave differently

ECRA notes that VRM fineness has a different particle-size distribution from ball-mill product. Two cements with the same Blaine can therefore require different water demand, admixture dosage, setting control or strength interpretation. If the plant sells several cement types, test each recipe at its specified Blaine and PSD rather than qualifying only one blended product.

Use laboratory and plant trials to compare sieve residue, laser PSD, setting time, soundness, heat, early and later strength, water demand and false-set behavior. Include the customer’s concrete performance requirements in the acceptance protocol. A roller-press retrofit also changes particle shape and the separator load, so it needs the same product validation.

Layout, utilities and construction risk

VRM project implications

  • Allow space and structural design for the mill, separator, hydraulic unit, lubrication system, gas ducts, bag filter, fan, compressor and water-injection equipment.
  • Check foundation loads, vibration isolation, maintenance access and the path for removing a roller or gearbox.
  • Confirm that available hot gas can meet drying and conveying duty without compromising kiln operation or emissions compliance.
  • Provide controls capable of coordinating pressure, vibration, gas flow, separator speed, feed rate and product temperature.

Ball-mill or retrofit implications

  • Survey existing foundations, shell alignment, drive power, liners, separator, fans, filters, conveyors and substation capacity before assuming reuse.
  • Check whether a roller press needs new foundations, hydraulic power, feed arrangement, dedusting and a bypass or recirculation route.
  • Plan tie-ins around shutdown windows. A retrofit can be cheaper and less disruptive than a new line, but only if the outage scope is controlled.
  • Verify that existing buildings have crane capacity and access for media, liners, roller assemblies and major replacement parts.

Maintenance, availability and service capability

VRM maintenance profile

VRM maintenance centers on roller and table wear, hydraulic pressure, nozzle and dam-ring condition, separator rotor and bearings, gearbox lubrication, vibration control and gas-circuit cleanliness. Wear rate can change sharply with abrasive additives or unstable feed. Plan inspections, hardfacing or replacement intervals, critical spares and trained technicians.

Ask suppliers for historical availability assumptions and the outage hours behind them. Require a maintenance philosophy that distinguishes online work, planned shutdown work and major interventions. Confirm response times, regional technicians and spare-parts lead times in the contract.

Ball-mill maintenance profile

Ball mills have familiar tasks: media and liner management, shell and diaphragm inspection, bearings, girth gear and pinion alignment, separator maintenance, fan and filter work. Their installed base can simplify hiring and training. However, an older mill may have recurring alignment, gearbox, dust or drive problems that are not visible in the initial retrofit estimate.

Availability is a production variable. Include the expected tonnes lost during liner changes, roller replacement, separator work and commissioning in the economic model. A nominally efficient mill that is unavailable during peak demand may deliver less annual capacity than a less efficient but dependable circuit.

Brownfield expansion: when to retrofit instead of replace

Pre-grinder and roller-press options

Existing ball mills can be paired with pre-grinders or roller presses. One technical comparison cited in the industry material reports capacity increases of roughly 30–100%, depending on upgrade complexity and the original circuit. The range is deliberately broad: feed arrangement, separator capacity, mill condition, product fineness and downstream conveying can become the limiting step.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

ENERGY STAR documents a case in which replacing inefficient ball mills with a roller press reduced energy from 19.1 kWh/t to 7.8–8.1 kWh/t, approximately a 58% reduction. That is a case result, not a guaranteed percentage for another plant. Validate it with a site trial, supplier performance test or a contract guarantee tied to the actual cement mix.

Retrofit screening checklist

  • Measure present tonnes per hour, kWh/t, Blaine, residue, PSD, mill ventilation and separator circulating load.
  • Identify the actual bottleneck: grinding pressure, separator capacity, fan, filter, elevator, conveyors, feed system, motor or product storage.
  • Check whether the existing mill and foundation can accept the roller press, new feed arrangement and additional structural loads.
  • Estimate shutdown duration, temporary production arrangements and tie-in risk.
  • Compare the retrofit’s guaranteed capacity and quality with the output of a new VRM line.

A practical decision workflow

  1. Define the increment. State the additional tonnes per year, peak tonnes per hour, operating hours, utilization and commissioning date. Separate firm demand from optional future capacity.
  2. Define the product set. List every cement type, clinker and additive ratio, target Blaine, residue, PSD, strength class, gypsum condition and temperature limit.
  3. Characterize the feed. Measure moisture by season, grindability, abrasiveness, particle size and temperature. Include the worst credible feed, not only the average.
  4. Build matched duty cases. Size VRM and ball-mill alternatives with separator, dedusting, fans, compressors, water injection, grinding aids, conveyors, civil works, electrical substation and controls. Use the same production and quality basis.
  5. Measure energy at the boundary. Compare complete-circuit kWh/t, including fans and auxiliaries. Apply local electricity prices, demand charges and load profiles.
  6. Price lifecycle cost. Include capital, wear parts, labor, specialist service, planned outages, spare inventory, grinding aids, water and production-loss risk.
  7. Screen a retrofit. At an operating plant, obtain a roller-press or pre-grinder concept and identify every downstream bottleneck before ruling it out.
  8. Validate quality. Run laboratory and plant trials for all products. Confirm Blaine, PSD, residue, setting, water demand and strength against the plant’s specification.
  9. Check constructability. Survey foundations, building height, crane access, hot-gas availability, electrical capacity, dedusting and shutdown windows.
  10. Set contractual guarantees. Tie acceptance to tonnes per hour, kWh/t, Blaine and PSD, feed-moisture range, availability and emissions-control limits.
  11. Stress-test the choice. Recalculate at lower utilization, higher electricity prices, harder clinker, wetter feed, longer outages and delayed spare parts. Select the option that remains viable under credible downside cases.

What to put in the performance specification

A procurement specification should define the measurement method and boundary for every guarantee. Require the supplier to state:

  • Guaranteed net and gross tonnes per hour for each cement type and additive mix.
  • Specific electricity in kWh/t, including or excluding each auxiliary, with the inclusion list written into the contract.
  • Feed moisture, temperature, grindability and abrasiveness used for the guarantee.
  • Blaine, residue and PSD limits, plus cement strength and setting criteria where relevant.
  • Mill availability, planned maintenance hours, start-up limitations and minimum stable feed rate.
  • Dust emissions, fan operating point, noise, water consumption and compressed-air demand.
  • Wear-part life, recommended inventory, service response time and commissioning support.
  • Test procedures, instrument accuracy, duration, product sampling and remedies if the guarantee is missed.

Common failure modes and corrective actions

The project achieves tonnes per hour but misses cement quality

Reduce feed until the product is within specification, then tune separator speed, grinding pressure, gas flow, water injection and grinding-aid dosage. Recheck PSD and residue rather than relying on Blaine alone. If the VRM’s PSD remains unsuitable for a product, qualify a revised recipe or retain a ball-mill finishing route for that cement.

The modeled energy saving does not appear

Reconcile the measurement boundary first. Check fan power, false air, filter pressure drop, separator efficiency, recirculation, mill loading, feed moisture and clinker hardness. Compare stable, like-for-like production and exclude commissioning periods before judging the guaranteed kWh/t.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Vibration or unstable operation limits capacity

Inspect feed segregation, foreign material, grinding pressure, dam-ring height, nozzle condition, hydraulic response and separator settings. Verify that the control loop is tuned for the actual feed. Persistent vibration may require mechanical inspection rather than a higher feed setpoint.

A retrofit moves the bottleneck downstream

When a pre-grinder raises mill discharge, the elevator, separator, fan, filter, conveyors or silo feed may become limiting. Map the complete material and gas flow before installation and include those upgrades in the guaranteed scope.

Maintenance cost is higher than planned

Track wear by tonnes and by material type. Review abrasive additives, feed contamination, hardfacing practice, lubrication, inspection intervals and spare-part lead times. Update the lifecycle model with measured rates instead of relying on the original allowance.

Which choice fits common expansion situations?

Greenfield line with expensive electricity and limited space

A VRM is usually the leading candidate when the project can support its higher capital cost, has adequate hot gas for drying, and can secure trained service and spares. The energy case is strongest when the line will run many hours per year and electricity is a significant share of variable cost.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Brownfield plant with sound ball-mill assets

Start with a measured bottleneck study and a roller-press or pre-grinder concept. Reuse of foundations, buildings, drives and conveying can reduce capital and shorten the outage. Choose a new VRM only after comparing the retrofit’s guaranteed output, quality and remaining asset life with a new line.

Plant with wet or variable feed

The VRM’s cited moisture advantage can reduce separate drying requirements, but only if hot-gas capacity and emissions controls are adequate. Test seasonal moisture and the highest-drying-duty case in the supplier guarantee.

Several products with established ball-mill quality

A ball mill may have lower qualification risk because its quality behavior is already familiar. A VRM can still work, but budget trials, recipe changes, instrumentation and customer approval for the different PSD.

Bottom line

For a new cement-capacity line, a VRM is generally the better long-run choice when electricity savings, drying, compact layout and high utilization outweigh an estimated 10–25% capital premium and more demanding maintenance. For an operating plant, a ball-mill retrofit with a roller press can be the least disruptive path and may deliver substantial capacity and energy gains. Make the final decision from a matched, site-specific duty case with guaranteed tonnes per hour, complete-circuit kWh/t, product quality, moisture range, availability and emissions performance—not from a generic efficiency percentage.
