Before buying materials, check how your seat is constructed: the right repair depends on what is underneath the fabric.
What upholstery is made of
A seat may have a frame or base, a support system, padding, an outer cover, and finishing on the underside. These are useful parts to look for, not a required layer-by-layer recipe: some seats do not use webbing, and their support and padding can differ. An older seat may need a closer inspection before you decide what to replace.
- Frame or base: The rigid part that holds the seat together and attaches to the chair.
- Support: The structure beneath the padding. Depending on the seat, this may include webbing, springs, or another base.
- Padding: Foam or other cushioning materials, sometimes combined with batting.
- Cover and finish: The visible upholstery fabric and any fabric or other finish covering the underside.
Webbing is appropriate only for seats whose construction uses it. Jute and elastic webbing serve different constructions, so identify the existing support system before choosing a replacement; a specific type is not right for every seat. Choose a first project you can manage
A drop-in or slip seat—the removable seat panel that lifts out of a chair—is a good place to start. Architectural Digest identifies a slip seat as an easier beginner project than upholstery attached directly to the frame, and a teaching curriculum likewise uses a drop-in seat as a practical exercise. You can practice the central steps on the seat alone and refit it afterward.

A fixed seat is more involved because the upholstery is attached to the chair. Stitched edges, springs, complex shapes, or furniture whose condition or value makes mistakes costly are also reasons to pause before taking on a first project. Inspect the seat before buying supplies
Turn the seat over and examine it before ordering fabric, foam, or support materials. A removable seat with sound support may need only a new cover; a damaged base or worn support calls for a different scope of work.

- Is the seat removable? Check whether it lifts out or is fixed to the chair frame.
- What supports it? Look for webbing, springs, a solid base, or another construction. Do not assume every seat has webbing.
- Is the base or support damaged? Look for looseness, breaks, sagging, or other visible deterioration before deciding to recover it.
- What condition is the padding in? Check whether it is compressed, damaged, or otherwise unsuitable to reuse. Replace it only if its condition or the desired result calls for it.
- Can the old cover help? If it comes off intact, it may serve as a rough pattern. Check its shape and fit against the seat rather than assuming stretching, wear, or distortion has left it accurate.
- How is the cover attached? Inspect the fasteners and underside so you can choose an appropriate removal tool and fastening method.
This inspection also tells you which materials are relevant. Foam, batting, fabric, staples, adhesives, and webbing are not a universal shopping list; choose them to match the seat and the repair you actually need.
Gather tools for the construction you found
For a simple stapled, removable seat, a staple remover or puller is useful for taking off the old cover, and a staple gun may be needed to secure the new one. Fabric shears help cut upholstery fabric. These are common options, not a mandatory kit: the existing fasteners, seat construction, and materials determine what else you need.

- For stripping: A staple remover or staple puller for covers attached with staples. Work carefully to avoid damaging the base.
- For cutting and fitting: Measuring tools and fabric shears. A foam cutter may be useful if the project requires cutting replacement foam.
- For fastening: A staple gun for a seat whose construction and original fastening method suit stapling. Other fasteners may call for different tools.
- For more involved work: Upholstery needles or a tack hammer may be useful for particular techniques, but they are not automatically needed for a basic drop-in seat.
Choose padding by the seat’s construction and the result you want; thickness and firmness cannot be prescribed without those details. If webbing is present, confirm its type and condition before sourcing a replacement. Reupholster a simple removable seat
- Document the seat before stripping it. Take photos of the top, edges, underside, and attachment points. Note how the cover is folded and secured so you have a reference when fitting the replacement.
- Remove the seat and old cover carefully. If it lifts out, separate it from the chair. Use a staple remover or other suitable tool to pull fasteners without unnecessarily damaging the base. Keep the old fabric if it is in good enough condition to help with layout, but do not treat it as a guaranteed pattern.
- Inspect the exposed construction. Check the base, support, and padding. Identify whether the seat uses webbing, springs, or another support arrangement. Repair or replace only what the seat’s condition requires; if damage goes beyond a simple cover-and-padding job, get an experienced upholsterer’s assessment.
- Prepare the base and padding. Remove remaining loose fasteners and debris. If the padding is still sound, you may be able to keep it. If replacing it, cut material to suit the seat and the desired contour; the correct thickness and firmness depend on the specific seat.
- Position and secure the new fabric. Lay the fabric with its pattern oriented as intended, then check its placement before fastening. Pull it evenly enough to avoid loose areas or distorted patterns, and secure it using a method suited to the seat. Take extra care around corners, where excess fabric can create bulky folds.
- Finish and refit the seat. Trim excess fabric only after checking that the cover is secure. Finish the underside neatly, then reinstall the seat and confirm it sits correctly on the chair.

Plan for the time and cost of your own project
Reupholstery can take significant effort. Architectural Digest quotes Chagnon: “The cost is not inexpensive, and it’s also labor intensive.” The time and materials required depend on the seat’s condition, construction, and finish.
As one clearly bounded example, Learn to Upholster estimates its own UK drop-in-seat exercise at about four hours of bench time and roughly £20 in materials; it separately gives an all-in estimate of about £65–90 including tools and fabric. Those are that publisher’s estimates for its specific project, not a universal price or time guide. Your location, chosen materials, and what needs repair can change the total.

Build skill before taking on complex upholstery
Once you can strip and recover a simple removable seat, repeat the process on another straightforward seat before moving to work that involves stitched edges, springs, intricate shapes, or upholstery attached directly to a frame. Those projects can require different tools and techniques. For valuable furniture or a repair that exceeds your experience, a qualified local upholsterer can advise on the construction and the likely scope of work.
