The Hornet Nest Alarm Panel Brings a Wired Alarm System Into Home Assistant—If You Accept the DIY Trade-offs

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Short answer: Hornet Nest is a high-capacity, ESPHome-based controller for bringing existing wired alarm circuits into Home Assistant. Its 42 optoisolated zone inputs, PoE support, 12-volt outputs, and local Home Assistant integration make it especially compelling for large homes with individually wired doors, windows, motions, and other circuits.

It is not, however, a drop-in replacement for a professionally monitored, certified alarm system. The wiring work can be complex, native end-of-line supervision is not clearly established by the published material, and alarm behavior may depend on ESPHome, your network, power supply, and Home Assistant configuration.

What Hornet Nest actually replaces

Hornet Nest is primarily a wired-zone replacement controller. You disconnect sensor circuits from an old alarm panel and connect them to Hornet Nest, which exposes those circuits to ESPHome and Home Assistant.

That is different from an EnvisaLink- or AlarmDecoder-style interface. Those products generally leave the original Honeywell, DSC, or other supported alarm panel in control while translating its status for another system. Retaining the old panel can preserve its keypad, alarm logic, supervision, battery behavior, and monitoring connection.

Hornet Nest gives you more direct control of the wiring, but also transfers more responsibility to you. It is best viewed as a flexible smart-home input/output platform that can form part of an alarm system—not automatically as a complete security appliance.

What you get

The current Crowd Supply listing describes the Hornet Nest Alarm Panel as a commercially available product from Technology Automation Consulting. The listing observed in August 2026 showed the panel in stock at $299, with shipping listed at $8 in the United States and $18 worldwide. It stated that orders generally ship within three business days. Prices, availability, and shipping should be checked again before ordering.

The listed board features include:

  • 42 optoisolated alarm-zone inputs.
  • Six MOSFET-controlled outputs for 12-volt devices.
  • Six 3.3-volt trigger outputs.
  • Five additional wESP32 I/O connections.

The product listing says the panel includes a wESP32 USB serial console and programming module. A separate wESP32-Prog-C accessory is also listed at $17, but do not automatically buy one until you confirm the contents of the package you are ordering.

The ESPHome device page presents a condensed specification with different output terminology, including relay and trigger outputs. Treat physical MOSFET outputs, relay outputs, trigger inputs, and firmware entities as distinct categories. The current schematic and user manual—not a simplified feature list—should control wiring decisions.

Why 42 zones matter

A zone is an input circuit, not necessarily one physical sensor. If six window contacts were wired in series to one old alarm-panel zone, Hornet Nest receives one circuit and cannot identify which individual window opened. The 42-input capacity is most valuable when the building has separate cables for separate openings.

Before removing the old panel, make a zone schedule:

  1. Photograph and label every existing terminal and cable.
  2. Record the old panel’s zone numbers and the devices connected to each one.
  3. Trace whether multiple contacts are combined in series or parallel.
  4. Identify circuits that need auxiliary power, such as powered motion detectors.
  5. Separate priority circuits such as smoke, water, garage, tamper, and exterior doors where practical.
  6. Reserve spare inputs for future construction or renovation work.

For example, a small house might use one input for each exterior door, several window groups, two motions, a garage door, and a water-leak contact. A large house may have dozens of individually wired openings and quickly outgrow a 12-zone controller. A new build can get the most from Hornet Nest by running each important opening to its own central wiring location rather than combining contacts.

What wiring can connect?

Potential applications include:

  • Magnetic door and window contacts.
  • Wired PIR motion detectors.
  • Glass-break detectors with compatible contact or trigger outputs.
  • Water-leak contacts.
  • Some smoke or carbon-monoxide detector relay circuits.
  • 12-volt sirens and strobes.
  • Wiegand-compatible keypads.
  • External alarm or automation triggers.

“Wired” does not mean “automatically compatible.” Before connecting anything, identify whether the circuit is a dry contact, powered detector loop, relay output, proprietary bus, or supervised alarm circuit. Verify voltage, current, polarity, fusing, inrush current, and the required idle and alarm states.

A proprietary alarm bus should not be connected directly merely because it uses low-voltage cable. Hornet Nest is intended to read compatible circuits, not decode every manufacturer-specific alarm protocol.

Normally open, normally closed, and supervised loops

Basic contact circuits are often configured as normally open (NO) or normally closed (NC). A Home Assistant binary sensor can be inverted when its electrical idle state does not match the desired displayed state, but first establish the actual circuit behavior with appropriate test equipment.

Conventional alarm panels may also use end-of-line (EOL) resistors to distinguish a normal circuit from an alarm, open cable, or tamper condition. The published Hornet Nest material confirms optoisolated inputs, but it does not clearly establish native, selectable single- or double-EOL supervision equivalent to a conventional certified alarm panel.

Do not remove an existing resistor or connect an unknown supervised loop without consulting the current official repository, schematic, and user manual. A community discussion proposed a diode-based workaround for multiple resistance states, but that was an individual suggestion, not an established Hornet Nest feature or substitute for verified manufacturer guidance.

Home Assistant setup

The software onboarding is considerably easier than the electrical installation. The documented path is:

  1. Connect the panel to a compatible PoE-powered Ethernet connection.
  2. Open the ESPHome Dashboard.
  3. Find the device named hornet-nest-XXXXXX.
  4. Select Adopt.
  5. Rename the device if desired, then select Adopt again.
  6. When ESPHome creates the configuration, select Install.
  7. Wait for the successful upload message.
  8. In Home Assistant, open Settings → Devices & services.
  9. Discover the panel and select Configure.

The project’s official GitHub repository contains revision-specific YAML files, factory firmware, schematics, packages, and the user manual. Its current files identify revision 1.2 configurations. Use the configuration matching your hardware revision rather than copying an arbitrary ESPHome example.

No shell command is required for the documented quick-start flow. If you later customize GPIO assignments, substitutions, zones, or automations, keep a backup of the known-good configuration and factory firmware.

Useful Home Assistant automations

Once the circuits are exposed, Home Assistant can provide smart-home behavior such as:

  • Sending a notification when a door or window opens.
  • Announcing an exterior door over a voice assistant.
  • Turning on lights when a motion zone activates.
  • Warning when the garage remains open after a set time.
  • Displaying every wired zone on a dashboard.
  • Logging events in the Home Assistant Logbook.
  • Applying different behavior during day, night, vacation, and away modes.
  • Triggering a siren or strobe through a properly rated output circuit.

These features provide sensor visibility and automation. They do not automatically provide the complete behavior of a traditional alarm panel, including entry and exit delays, code validation, lockout handling, tamper states, independent siren control, and guaranteed operation during a Home Assistant outage.

What happens during failures?

Before relying on the installation, test each failure mode deliberately:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Failure Possible consequence
Home Assistant is offline Dashboards, automations, notifications, and alarm logic implemented only in Home Assistant may stop.
Hornet Nest is offline Home Assistant loses the panel and its zones.
PoE switch fails The panel may lose both network connectivity and power.
LAN fails Local Home Assistant communication may stop even if the panel remains powered.
Internet fails Local automations may continue, but remote notifications and remote access may not.
Power fails Operation depends on the power design and whether it includes a suitable battery-backed supply.
Firmware update fails USB recovery or factory firmware may be required.
Home Assistant reboots during an alarm Do not assume that alarm logic resumes safely without testing.

Local ESPHome communication is an advantage over a mandatory vendor cloud, but “local” does not mean fault tolerant. A battery-backed PoE switch or 12-volt supply, network equipment on backup power, independent audible alarm behavior, and a tested recovery plan may be appropriate for higher-assurance installations.

Monitoring and life-safety limitations

Hornet Nest should not be presented as a professionally monitored alarm service. The reviewed project material does not establish built-in SIA/CID central-station support, cellular backup, emergency dispatch, or a monitoring contract. Home Assistant push notifications are not equivalent to professional monitoring.

Home Security Systems (24PCS)

If emergency dispatch matters, evaluate a listed central-station service, cellular backup, battery-backed power, and a certified alarm controller separately. Retaining the original alarm panel with a compatible interface may be the safer architectural choice when its established monitoring and supervision are still valuable.

The board advertises a reset function for four-wire smoke detectors and may be able to read suitable detector signaling circuits. That does not make it a certified fire-alarm control panel. Detector type, wiring, power, supervision, local code, and listing requirements all matter. Do not rely on a DIY Home Assistant installation as the only smoke or carbon-monoxide life-safety system.

Hornet Nest versus Konnected

Konnected Alarm Panel Pro is the closest commercial comparison. Its published product information describes a 12-zone panel with Ethernet or Wi-Fi, PoE, siren/strobe outputs, Home Assistant compatibility, and expansion by adding panels. The listed starting price observed in the supplied research was $229.

Criterion Hornet Nest Konnected Alarm Panel Pro
Inputs 42 optoisolated zones on one board 12 zones per panel
Best scale Large installations with many individual circuits Small or medium installations, with modular expansion
Integration ESPHome and Home Assistant Home Assistant and vendor-supported workflows
Power PoE, external 12 V, and related USB-C options Published PoE and Ethernet/Wi-Fi options
Price comparison $299 listing observed; one board may replace several smaller units $229 starting price observed; multiple panels may be needed
Trade-off High capacity and customization, but more DIY responsibility Conversion-focused workflow, but lower capacity per board

The fair comparison is total system cost and installation effort, not sticker price alone. A 42-zone Hornet Nest may be economical when it replaces several 12-zone units. For a system with only a few circuits, the larger board may be unnecessary.

When an interface is better than replacement

Consider EnvisaLink, AlarmDecoder, or a manufacturer-specific interface when:

  • The existing panel is supported.
  • You want to retain its keypad and programming.
  • Its supervised loops and local alarm logic are already working.
  • Professional monitoring is attached to the existing system.
  • You want Home Assistant visibility without making Home Assistant the alarm controller.

The disadvantage is dependence on the exact legacy panel and protocol. Programming may be more complicated, and the resulting data may not expose each sensor exactly as desired. Community reports about particular Honeywell and EnvisaLink combinations are user experiences, not controlled comparisons.

Common installation problems

ESPHome cannot discover the panel

Check PoE power delivery, Ethernet link indicators, VLAN or subnet placement, DHCP leases, hostname resolution, and whether the panel was previously adopted under another name. If discovery still fails, consult the matching revision files and the documented USB recovery path rather than guessing an IP address or recovery command.

Adoption works but installation fails

Likely causes include a compile error, stale or modified YAML, a mismatched board revision, network loss during an OTA upload, or insufficient power during flashing. Start with the revision-specific YAML or factory binary in the official repository.

A zone is inverted

Confirm whether the physical circuit is NO or NC, then correct the relevant ESPHome configuration or Home Assistant representation. Do not assume that an inverted entity means the wiring is safe or correctly supervised.

A smoke circuit behaves like an ordinary contact

It may not be one. Smoke systems can be powered, latched, supervised, normally open, normally closed, or relay-based. Identify the detector circuit and follow the current manual instead of treating it like a door contact.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A siren or strobe overloads an output

Verify voltage, current, polarity, inrush, output type, and fuse requirements. Do not connect an unknown 12-volt siren directly because its nominal voltage appears correct. Use an appropriately rated driver, relay, fuse, and power supply where necessary.

Is Hornet Nest easy?

The answer depends on which part of the job you mean. Adopting the pre-flashed ESPHome device and discovering it in Home Assistant is approachable. Identifying old zone circuits, preserving or redesigning supervision, powering detectors, sizing siren outputs, and designing behavior for outages is not necessarily easy.

Hornet Nest is a strong fit for a technically capable DIY owner, installer, or renovator who has many wired circuits and wants direct local control. It is a weaker fit for someone seeking a polished keypad experience, cellular backup, central-station monitoring, or a certified alarm controller with minimal maintenance.
