Bil Herd’s workshop method for assembling surface-mount PCBs is practical for small batches: apply fresh solder paste through a stencil, place components by hand, inspect under magnification, and reflow the board using a controlled thermal profile. The important qualification is that this is a carefully inspected, workshop-scale process—not an industrial pick-and-place line and not simply “put the board in a toaster oven.”
This guide follows that workflow while adding the safety checks, troubleshooting, and electrical testing needed to make it repeatable.

The complete workflow
Inspect the PCB → apply paste → inspect the paste → place components → inspect alignment and polarity → reflow according to the paste profile → inspect joints → clean if appropriate → test electrically.

Surface-mount technology (SMT) places components directly on copper pads on the PCB. Through-hole components instead use leads inserted through drilled holes. An SMT assembly process normally combines solder-paste printing, component placement, reflow, and inspection. Hand soldering with an iron or hot-air tool is different: it creates individual joints and is usually more suitable for rework or a few isolated parts. A professional line adds automated printing and placement, oven profiling, automated optical inspection, and sometimes X-ray inspection. A home setup cannot match that throughput or process control.

Bil’s original process overview was published on February 2, 2021, and includes a companion video: Bil Herd’s DIY surface-mount assembly process.
What package sizes are realistic?
Bil reports routinely working with 0603 passives, using 0402 parts in some RF applications, avoiding 0201 components in his home lab, and commonly working with 0.5 mm lead pitch. He also demonstrated 0.4 mm-pitch IC leads. Those are Bil’s reported capabilities, not a beginner guarantee.
A sensible progression is:
- Large SOIC or TSSOP packages.
- 0805 and 0603 passive components.
- QFP packages with relatively generous pitch.
- 0402 passives and finer-pitch ICs only after the process is repeatable.
Practical limits depend on pitch, pad geometry, stencil quality, paste particle size, microscope working distance and lighting, PCB design, and operator dexterity. Surface tension can correct a small placement error during reflow, but it will not reliably fix a rotated IC, missing paste, badly misregistered stencil, or a part placed across the wrong pads.
Equipment and materials
Minimum viable setup
- Fabricated PCB with correctly designed SMT footprints.
- Matching stainless-steel paste stencil.
- Solder paste compatible with the selected alloy and process.
- Squeegee or suitable flat applicator.
- Stencil holder, alignment jig, or reliable registration features.
- Fine tweezers and, preferably, a manual vacuum pickup tool.
- Stereo microscope or equivalent inspection optics. Bil describes using a stereo microscope at 10×.
- Controlled reflow oven or another heating system capable of following the paste manufacturer’s profile.
- Thermocouple or temperature logger for checking the actual board temperature.
- ESD-safe work surface and tools.
- Fume extraction and suitable ventilation.
- Level PCB support or fixture.
Useful additions
- Dedicated refrigerator or cooler for solder paste.
- Kapton or other high-temperature tape.
- Flux pen or liquid flux for rework.
- Hot-air rework station.
- Preheater.
- PCB-dedicated ultrasonic cleaner, used only when compatible with the assembly.
- ESD-safe probe for small alignment corrections.
- Spare components and a practice board.
For occasional builds, tweezers, a microscope, a properly made stencil, and a profiled oven solve the core problems. Specialized vacuum pickup and preheating equipment becomes more valuable as board count and package density increase.
Start with the PCB and stencil
Assembly problems often begin before solder paste is opened. Confirm the PCB revision, bill of materials, component footprints, orientation marks, and stencil revision. Check that pads are clean and dry, and inspect for damaged pads, contamination, burrs, lifted traces, or fabrication defects.
Support the board so it cannot flex or move during printing. Use fiducials or mechanical registration features when available. The stencil determines where paste goes and strongly influences paste volume. Thickness, aperture size, aperture reduction, and coating become increasingly important at fine pitch. The onsemi Soldering and Mounting Techniques Reference Manual gives application-specific examples of laser-cut stencil construction and emphasizes paste height, uniformity, and registration.
For a first project, ordering a stainless-steel stencil with the PCB is usually better than making a crude mask. OSH Stencils is the supplier identified in Bil’s article for this type of work.
Solder paste: the make-or-break consumable
Solder paste is a suspension of solder particles in flux. Its usable life depends on alloy, flux chemistry, particle size, manufacturer, storage conditions, and how often the container is opened. Bil uses no-clean paste and stores syringes in a small refrigerator, upright with the needle pointed down. That is his practice—not a universal storage specification. The paste manufacturer’s instructions and expiration date take priority.

Do not use paste of unknown age merely because it looks acceptable. Aged, overheated, frozen, repeatedly warmed and cooled, contaminated, or partially dried paste can cause missing solder, poor wetting, bridges, and clumped deposits. If its age or storage history is unknown, discarding it is safer than debugging unexplained defects.
Before opening refrigerated paste, allow it to reach room temperature in its closed container. This reduces condensation. Keep tools clean and prevent dust, skin oils, mixed alloys, and debris from entering the paste.
Choose deliberately between leaded and lead-free alloys and between no-clean, water-soluble, and rosin-based flux systems. A cited onsemi fine-pitch application uses ANSI/J-STD-005-compliant Type 5 no-clean paste with 15–25 μm powder, but that is application-specific guidance, not a universal requirement. Likewise, Zephyrtronics advertises a six-month shelf life for a particular no-clean paste on its SMD solder process page; do not generalize that figure to all products.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsApply the paste
Method 1: syringe application
A syringe is useful for rework, a few large pads, or a one-off prototype. It requires little setup, but paste volume is operator-dependent. Air bubbles, inconsistent pressure, smearing, and excess paste make it difficult to use reliably on fine-pitch QFPs.
Method 2: stencil and squeegee
Stencil printing is Bil’s preferred method and is generally the better path for a populated board:
- Secure and level the PCB.
- Align the stencil to the PCB, checking orientation and fiducials.
- Place a bead of paste ahead of the squeegee.
- Make one controlled pass across the stencil with enough pressure to fill the apertures.
- Avoid excessive pressure, which can smear the print or distort registration.
- Lift the stencil vertically or as directed by the fixture; do not drag it across the board.
- Inspect the print before placing a single component.
A good deposit is distinct and consistent: one deposit per pad, no obvious bridges, no missing deposits, no long tails or smears, and no embedded debris. If the print is wrong, stop. Wiping and reprinting is easier than diagnosing a solder bridge after reflow.
Make paste inspection a quality gate
Inspect every footprint under magnification before placement. Confirm:

- Every pad has paste.
- Adjacent deposits are separate.
- Fine-pitch pads do not have excessive paste at their ends.
- The board is not upside down or rotated in the fixture.
- Thermal and exposed pads are not overprinted beyond the component maker’s recommendation.
- The paste is not dried, separated, visibly contaminated, or smeared.
- No pad, trace, or PCB defect will interfere with placement.
This inspection is one of the most valuable parts of the method. A clean paste print removes an entire class of post-reflow failures.

Place components by hand
Place the smallest and lowest-profile parts first when that improves access. Passives usually precede large ICs. Place tall or mechanically awkward parts later where practical. Use tweezers for small passives and a vacuum pickup tool for ICs and larger packages.
Seat each part gently into the paste. Do not press hard enough to squeeze paste away from the pads, and do not slide a component through several deposits. For every polarized part, verify the cathode, anode, stripe, pin-one dot, or other orientation mark against both the datasheet drawing and the PCB. Silkscreen conventions are not universal.
Gull-wing leads should sit over their pads rather than beside them. Use an ESD-safe probe for small corrections, not forceful dragging. On fine-pitch packages, little or no placement force is preferable; the onsemi reference guidance makes the same point.
Inspect alignment before reflow. Look especially for rotated diodes and ICs, shifted connectors, leads outside the pad rows, and passives sitting unevenly across their pads.
Reflow: control the temperature, not just the endpoint
Bil experimented with a T-962 oven and found heating uneven, particularly around tall, dark components. He describes instead modifying a Black & Decker convection oven with a Controleo3 controller, auxiliary heating element, insulation, and sealing measures. That is a particular build, not a universal equipment recipe.
Separate four ideas:
- Oven hardware: heating elements, fan, insulation, enclosure, and board support.
- Controller: measures and manages the heating cycle.
- Profile: the temperature-versus-time recipe.
- Calibration: measuring how the actual oven behaves with the real PCB and component load.
The correct profile depends on the solder alloy, flux, paste manufacturer, PCB mass, board size, component temperature limits, and oven characteristics. Use the paste datasheet. Do not copy a random temperature schedule or reflow “until the solder melts.” Verify the actual board temperature with a thermocouple or logger.
A typical profile contains controlled warm-up, a preheat or soak region where specified, a ramp through liquidus, sufficient time above liquidus, and controlled cooling. The paste manufacturer defines the acceptable limits. The Controleo3 manufacturer says its controller learns oven characteristics, supports programmable profiles, logs temperature data, and can control toaster ovens, hot plates, and similar heating systems; these are vendor claims, not independent test results.
Reflow safety
- Never use a food oven for soldering and then return it to food use.
- Keep lead and flux contamination away from food areas and household surfaces.
- Do not modify a mains-powered oven without appropriate electrical expertise.
- Use grounded, undamaged equipment and suitable fire precautions.
- Do not leave a heating appliance unattended.
- Check every component’s datasheet temperature limits.
- Do not assume a controller makes unsafe hardware safe.
- Handle the PCB only after the board and solder have cooled.
Inspect the reflowed board
Examine the complete board under magnification. Look for solder bridges, incomplete melting, poor wetting, missing joints, tombstoned passives, lifted leads, cracked components, wrong or missing parts, and clumped or “grapey” solder. Judge joints according to the package, alloy, and process requirements—not shine alone. A dull lead-free joint is not automatically defective, and a shiny joint is not automatically reliable.

Optical inspection cannot see every connection. Bottom-terminated packages and BGAs can hide opens, shorts, and voids. Production processes may use X-ray inspection for such joints; if hidden connections are critical, professional assembly or access to suitable inspection is more appropriate than relying on appearance.
Cleaning is optional only when the process allows it
Bil uses no-clean paste but sometimes cleans boards, including with a PCB-dedicated ultrasonic cleaner. No-clean does not mean that no residue exists. Residue can matter for appearance, leakage, corrosion risk, conformal coating, or test fixtures.
Water-soluble flux requires appropriate washing and thorough drying. Alcohols and other cleaners may be suitable for some no-clean or RMA residues, but chemistry must match the flux system. Ultrasonic cleaning can damage or compromise crystals, switches, microphones, sensors, batteries, certain connectors, and mechanically sensitive components. Consult the paste and component manufacturers before immersing or ultrasonically cleaning a board.
Test before trusting the board
- Photograph or document the completed assembly.
- Check for shorts between power rails and ground.
- Verify component orientation, reference designators, connectors, and exposed pads.
- Use a current-limited bench supply.
- Power up gradually where practical.
- Measure regulator outputs before connecting expensive ICs or modules.
- Run continuity, firmware, boundary, or functional tests appropriate to the design.
- Record defects and rework actions.
This electrical-test stage is a necessary extension of the basic assembly workflow. A board that looks correct can still contain an incorrect value, an open joint, a short under an IC, or a damaged component.
Troubleshooting common defects
Solder bridges
Excess paste, stencil smearing, poor aperture design, misalignment, fine-pitch overprinting, and a contaminated stencil are common causes. Inspect under magnification, add flux if appropriate, and remove excess solder with solder wick or controlled rework. Clean and reinspect. Do not repeatedly reflow a board without first correcting the paste or alignment problem.
Tombstoned passives
Unequal paste volume, pad heating imbalance, an unsuitable footprint, or placement offset can lift one end of a resistor or capacitor. Check the stencil print and land pattern. Rework with flux and controlled heat, then investigate repeated failures at the design level.
Grapey or clumped solder
Possible causes include an incorrect thermal profile, exhausted flux, aged or contaminated paste, uneven heating, or insufficient time above liquidus. Verify paste age and storage and measure the profile before attempting another reflow. Bil specifically identifies clumped or grape-like solder as a defect worth catching during final inspection.

Misaligned components
Dragging through paste, excessive placement force, an incorrect footprint, poor magnification, or misread polarity marks can all shift a part. Correct the process rather than relying on reflow self-alignment.
Oven versus hot-air rework
A controlled oven is intended for whole-board reflow and is efficient when many components need processing together. Hot air is better for replacing one or a few parts, reworking a board that cannot fit the oven, or repairing an isolated joint. Hot air can blow away small components, heat neighboring parts, create uneven joints, or damage pads and solder mask. It is not a substitute for a properly profiled whole-board process.
Zephyrtronics describes a localized hot-air method using preheating and low-velocity airflow on its official process page; treat that as equipment-specific guidance.

Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →Leaded and lead-free assemblies
Leaded solder generally melts at a lower temperature and may be easier to process, but it may not suit products subject to RoHS or other requirements. Lead-free solder demands closer attention to process temperature and component limits. Choose one alloy system deliberately and do not mix alloys casually. The onsemi reference manual warns that lead-free CSPs should not be reflowed with eutectic SnPb paste in the same assembly process because reliability can be compromised.
When DIY assembly is the wrong choice
Outsource assembly when quantities make manual placement the dominant cost, the board uses BGAs or other hidden joints, production traceability is required, reliability or safety certification matters, parts are expensive or difficult to replace, tightly controlled voiding is important, or you cannot safely operate and profile suitable equipment. A professional service can provide automated placement, process validation, inspection, and records that a workshop setup may not.
Commercial tools that address real bottlenecks
Prices and vendor policies change, so verify them before purchase.
- Controleo3 controller: Whizoo displayed $149 USD for the controller and $395 USD for a build kit in August 2026. The controller is aimed at builders comfortable modifying a suitable oven; it is not a substitute for electrical expertise.
- Ready-to-run reflow oven: Whizoo displayed models from $1,195 USD. This trades higher cost for less oven modification work.
- Custom stencil: OSH Stencils supplies board-specific stencils and is a sensible upgrade for dense boards or repeated builds.
- Paste and pickup tools: Zephyrtronics lists paste, vacuum pickup tools, probes, preheaters, and hot-air equipment. These become more useful as package size and board count increase.
- Inspection equipment: Buy for capability rather than an unverified model recommendation: stereo optics, adequate working distance, stable support, and strong lighting matter more than a particular brand.
The core lesson remains simple: the stencil determines paste quality, the microscope catches errors early, and the thermal profile determines whether the deposits become reliable joints. Bil’s process is a credible small-batch method when those controls are treated as essential rather than optional.
