How to start a mental health conversation on a construction site

Start with a private, calm check-in about a change you have noticed—not a diagnosis. Choose a safe moment away from moving equipment, traffic, heights and urgent tasks. Say what you have observed, ask how the person is doing, listen without trying to fix everything, and agree on one practical next step. If they mention suicide or immediate danger, ask directly, stay with them if it is safe, and use your site’s emergency and crisis procedures.

What to say first

A simple opening is usually better than a perfect speech. For example:

“I wanted to check in. I’ve noticed you’ve seemed quieter than usual and have been heading off on your own at breaks. How are you doing? Is there anything you’d like to talk about?”

This wording does three useful things: it names an observable change, gives the worker room to correct your impression, and makes talking optional. It does not label the person with depression, anxiety, substance misuse or any other condition. A change in behaviour can have many causes, including fatigue, injury, family pressure, financial stress, conflict or a physical-health problem.

The Australian Government’s manager guidance puts the standard plainly: “The key consideration is to be genuine and supportive, even if you do not have all the answers.” Read the full guide, The role of managers in creating mentally healthy workplaces, for workplace conversation advice.

Choose the right moment and place

A sensitive conversation should never compete with a safety-critical task. On an active construction site, wait until both of you can stop without creating a hazard.

  • Move to a reasonably private, quiet area such as a site office, welfare room or another approved location.
  • Do not begin beside moving plant, vehicle routes, open edges, at height, in a confined space or during a lift, permit-controlled task or emergency.
  • Avoid raising the subject in front of the crew. Public questions can make a worker feel exposed and can turn a personal disclosure into gossip.
  • Allow enough time for the person to answer. A rushed question followed by “we have to get back to it” can feel dismissive.
  • If you are the supervisor, consider whether another trusted person should be available, while still preserving the worker’s privacy.

“Private” does not mean promising secrecy under every circumstance. Explain honestly that you will respect their privacy, but you may need to involve a designated safety, HR or crisis contact if there is a serious risk of harm.

Use observations, not labels

Describe specific changes you have actually seen. “You have missed two starts and seem exhausted” is more useful than “You look mentally ill.” Possible prompts include:

  • “You have been keeping to yourself at breaks and seem more withdrawn than usual.”
  • “I noticed you have had trouble finishing tasks that are normally straightforward for you.”
  • “You seemed unusually irritable in the morning briefing. How are things going?”
  • “You have been taking more risks around the work area than I have seen from you before. Are you okay?”

NIOSH lists possible warning signs such as hopelessness, isolation, withdrawal from colleagues, declining performance, restlessness, irritability, reckless behaviour, substance misuse, a depressed mood, talk about ending one’s life, arrangements for the end of life, previous suicidal behaviour, bullying and loss of a job. These signs justify a compassionate check-in; they do not let a coworker diagnose anyone.

Listen before offering solutions

Once you ask, give the worker time to answer. Put down the phone, stop multitasking and let pauses happen. Your role is to listen and connect the person with appropriate help, not to provide therapy or investigate their private life.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Helpful listening responses

  • “Thanks for telling me.”
  • “That sounds exhausting. Have I understood you correctly?”
  • “What would help right now?”
  • “Would you like help contacting someone?”
  • “Do you want me to listen, help think through options, or help you find a service?”

Responses that usually shut the conversation down

  • “Everyone is under pressure; you just need to toughen up.”
  • “Look on the bright side.”
  • Interrupting with a solution before the worker has finished.
  • Arguing about whether their feelings are justified.
  • Demanding details they do not want to share.
  • Calling the disclosure attention-seeking or repeating it to colleagues.

Reflecting back what you heard can prevent misunderstandings: “It sounds as if the long hours and night shifts have been wearing you down—is that right?” Then ask what kind of support the worker would accept.

Agree on one practical next step

Do not leave the conversation at “let me know if you need anything.” Offer a small, specific option and let the worker choose where possible.

  1. Ask who they trust. This could be a family member, doctor, counsellor, union representative, supervisor, site wellbeing contact or employee assistance service.
  2. Offer practical help. You might sit with them while they make a call, help find the correct workplace contact, arrange a safe handover of a task, or accompany them to the site office.
  3. Agree what happens at work today. If fatigue, intoxication, agitation or distraction could make work unsafe, follow the site’s normal fitness-for-work and safety procedure rather than improvising.
  4. Set a check-back time. “I’ll come and see you after lunch tomorrow” is more reliable than an open-ended promise.
  5. Record only what your role requires. Follow your organization’s privacy and incident-reporting rules. Do not circulate personal details in group chats or informal notebooks.

If the worker does not want to talk, accept the answer without withdrawing support: “That’s okay. You do not have to talk now. I’m here if you want to later, and I’ll check back with you in a few days.” Respecting a “no” today does not mean ignoring an immediate safety risk.

When to ask directly about suicide

If the person says they want to die, talks about ending their life, gives away possessions, describes a plan, or you otherwise have a specific concern, use clear language. The Australian Government guidance states: “When discussing suicide, ask direct questions and listen with empathy.”

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

You can ask:

  • “Are you thinking about suicide?”
  • “Have you been thinking about killing yourself?”
  • “Do you have a plan or access to what you would use?”
  • “Do you feel you might act on this today?”

Asking plainly does not create suicidal thoughts. It helps you understand urgency. Keep your tone calm and non-judgmental, and allow the person to answer.

If they say they may act soon

  1. Stay with them if it is safe. Move away from heights, traffic, machinery, tools, substances or other immediate hazards. Do not put yourself in danger or physically restrain someone unless you are trained and it is part of your emergency procedure.
  2. Activate the site’s emergency pathway. Contact the designated supervisor, first aider, safety lead or other person named in your plan. Call the current local emergency number or crisis service for your location.
  3. Do not leave the person to find help alone. Arrange a responsible handover to emergency responders, a crisis team or a trusted support person according to local procedure.
  4. Do not promise absolute confidentiality. Explain that serious risk means involving people who can help keep them safe.
  5. Remove access to immediate means only when it can be done safely and within your role. Follow site policy and professional advice.

Do not try to talk someone out of suicide by invoking family, guilt or slogans, and do not dismiss the disclosure. A person who says they have a plan needs prompt professional or emergency support, not a debate.

Emergency numbers and crisis services differ by country and can change. Before a crisis, save the current local emergency number, the site’s escalation contact, the employee assistance route and the relevant crisis service. The Australian guide refers to Lifeline and EAP in its own context; those names and pathways should not be assumed to apply elsewhere.

Keep the conversation safe on a construction site

Protect physical safety while talking

Psychological support cannot make an unsafe work area safe. Pause the conversation if alarms sound, a vehicle approaches, a lift begins or either person must monitor a hazard. Arrange a proper handover and resume in a private place.

Protect privacy without isolating the worker

Tell the worker who, if anyone, needs to know and why. A supervisor may need to share functional information such as “this person is not fit for this task right now,” rather than personal details. Never turn a disclosure into a toolbox-talk story or ask the worker to explain themselves to the crew.

Use interpreters and accessible communication when needed

Language, hearing, literacy, cultural expectations and neurodiversity can affect how a check-in works. Use the site’s approved interpreter or accessible communication method rather than relying on a colleague to translate confidential information. Confirm understanding by asking the worker to explain the agreed next step in their own words.

One-to-one check-in or crew toolbox talk?

These formats serve different purposes. A toolbox talk can make help-seeking normal and show everyone where support is available; it cannot replace a private response to an individual concern.

Format Best use Privacy Follow-through
One-to-one check-in Responding to a noticed change, listening and agreeing an individual next step Private conversation with honest limits to confidentiality Set a specific check-back or referral
Crew toolbox talk Normalising support, explaining warning signs and showing site resources Group setting; do not invite personal disclosures Give clear contacts and explain how an individual can speak privately

The BSI construction suicide-intervention resource includes a conversation guide, an on-site action sheet and a toolbox talk for workers, site managers and owners. Use such material to prepare the site; do not use a group briefing to force someone to disclose.

Prepare support routes before anyone needs them

A worker should not have to search for help while distressed. Put the following information in the induction pack, welfare area, noticeboard and digital site channel:

  • The named site contact for a wellbeing or mental-health concern.
  • The employee assistance or occupational-health route, including how confidentiality works.
  • The current local emergency number and crisis-service contact.
  • First-aider, supervisor and out-of-hours escalation arrangements.
  • Language-access and disability-access options.
  • How to report bullying, harassment, unsafe workloads or other psychosocial hazards.

NIOSH recommends that workplaces make mental-health services easier to access, reduce stigma and support peer connection. Its prevention guidance, Critical Steps Your Workplace Can Take Today to Prevent Suicide, is aimed at workplace prevention rather than diagnosing individual workers.

OSHA’s mental-health and suicide-prevention publications page includes “Suicide Prevention in Construction: 5 Things You Should Know” (2024) and related workplace fact sheets. Check the current documents and local requirements before posting contact details.

Address the work conditions behind the conversation

A caring conversation may reveal a work problem that management must fix. NIOSH identifies job stress, long hours, shift work and bullying as relevant workplace factors and recommends reducing work-related stressors. Possible actions include reviewing rosters, improving rest opportunities, addressing abusive behaviour, providing predictable breaks, checking staffing and making support available during night shifts.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Do not make the worker solely responsible for adapting to a harmful system. A referral is useful, but it does not replace correcting excessive workload, unsafe scheduling, bullying or poor supervision.

SafeWork NSW’s 2024 findings report says that over a third of surveyed PCBUs or site supervisors had assisted a worker or colleague when psychosocial issues arose. That is a finding about respondents in that NSW project, not a national prevalence estimate, a measure of mental illness, or a success rate for individual conversations.

Resources for construction teams

A short script supervisors can keep

Notice: “I’ve seen you working alone more and looking worn out.”

Ask: “How are you doing? Do you want to talk?”

Listen: “It sounds like the night shifts and family pressure are catching up with you. Have I got that right?”

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Support: “What would help today? Would you like me to help contact someone?”

Safety: “Are you thinking about suicide?” If yes, ask about immediate danger and a plan, stay with the person if safe, and activate the local emergency pathway.

Follow up: “I’ll check in with you tomorrow at 10. If things feel unsafe before then, come straight to me or the designated site contact.”

The aim is not to say everything perfectly. It is to notice, ask, listen, connect and follow through while keeping the person and the site safe.
