The best first chair-reupholstery project is a simple chair with a removable seat. You can usually complete this type of project by carefully removing the old cover, inspecting the frame and padding, cutting new upholstery fabric from the original pieces, and stapling the replacement cover back onto the seat board.
Although people commonly call this “reupholstering,” many beginner projects are technically recovering: the visible fabric is replaced while the existing frame and internal construction remain. Rebuilding springs, replacing webbing, repairing loose joints, and upholstering complex curved or tufted furniture are separate, more demanding jobs.

Before buying fabric, turn the chair over and examine how it is built. A good first project typically has:
- A sound wood frame with no serious cracks or loose joints
- A removable seat board or cushion
- A simple, mostly flat seat shape
- No complicated tufting, deep buttons, or intricate pleating
- Padding that can be accessed without dismantling a spring unit
A simple dining chair, stool, or occasional chair is usually a better starting point than a wingback chair, recliner, antique armchair, or heavily curved upholstered piece. Historical extension guidance also recommends that beginners start with a simple stool or chair seat before attempting spring construction or more involved upholstery work.

Pause the project and consider a professional if the chair has a loose or cracked frame, broken springs, failed webbing, substantial insect or moisture damage, complex curved upholstery, or extensive structural damage. A new cover cannot make a damaged frame safe.
If the chair is an heirloom, architecturally significant piece, or historically important object, consult a furniture conservator before removing the original upholstery. Older fabric and construction layers can contain evidence about the chair’s history, and replacing them may permanently remove that information.

Choose staples that are appropriate for both the tool and the chair. A staple that is too long can protrude through the frame, damage the wood, or create a hazard. Manufacturer guidance for upholstery staplers emphasizes matching staple leg length to the material and substrate rather than using one size for every project.
For fastener removal, a dedicated tack lifter tool is useful because it helps remove staples while keeping the old fabric intact. The original cover is often the most accurate pattern available.
Choose suitable fabric and padding
furniture upholstery fabric
Use fabric identified for furniture upholstery, not lightweight apparel fabric. Upholstery fabric is generally heavier and is attached directly to the frame or padding; slipcover fabric is intended to be made into a removable cover. The right choice depends on how the chair will be used, the expected abrasion, the risk of spills, cleanability, colorfastness, thickness, and the way the material behaves around corners.
For a frequently used dining chair, select a fabric that can tolerate repeated sitting and occasional cleaning. For a decorative accent chair, appearance may carry more weight, but the material still needs enough body to pull around edges without tearing or becoming distorted.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errorsPatterned fabric requires additional planning. Note the pattern repeat, grain direction, and whether the design has a definite top and bottom. Buy enough yardage to center important motifs and keep adjoining panels oriented consistently. Do not cut until you have preserved and checked the old cover pieces.
Foam and batting
Reuse the original padding only if it is clean, resilient, and structurally sound. Replace foam that is flattened, crumbling, stained, permanently compressed, or unable to recover its shape.
Replacement high-density upholstery foam or other chair-cushion foam must match the chair’s available clearance and intended feel. There is no universal “best” thickness or firmness. Consider:
- The original foam thickness
- The finished seat height relative to the table or desk
- The space available beneath the chair rails
- Whether the chair is intended for short or extended sitting
- Whether the existing seat is solid or spring-supported
Thicker foam is not automatically more comfortable. On a dining chair, excessive thickness can raise the sitter uncomfortably high relative to the table and may prevent the seat from fitting back into the frame.
Wrap foam with polyester batting or Dacron when appropriate. The wrap softens the edges, creates a fuller appearance, and helps prevent loose space between the foam and the finished cover. For an irregular, trapezoidal, or curved seat, custom-cut chair-seat foam may be more practical than trying to force a rectangular cushion into shape.
Step 1: Photograph, measure, and label everything
Photograph the chair before removing a single fastener. Take full views from every side, then close-ups of:
- Seams and stitching
- Welt cord or piping
- Pleats and folds
- Corners and inside curves
- Tack strips and staple lines
- The underside and the way the seat is attached
Measure the seat’s width, depth, and height. Measure each upholstered panel separately rather than relying only on the chair’s outside dimensions. A curved or thickly padded chair needs more material than a simple rectangle.
As you remove each piece, label it immediately. Useful labels include “outside back,” “inside back,” “seat,” “left arm,” “right arm,” and “front apron.” Also mark:
- Top and bottom
- Front and back
- Grain direction
- Centerline
- Seam and fold lines
- Notches and matching points
- Pattern or motif placement
Keep the old pieces in order. Do not throw them away until the new upholstery has been cut, checked, and successfully installed.
Step 2: Remove the seat and underside cover
Move the chair to a stable, padded work surface so the wood is not scratched. Turn it over and locate the screws or fasteners holding the seat board. Remove the seat before stripping its fabric whenever the construction allows it.

Photograph the underside again before taking anything apart. If the chair has a black cambric dust cover, remove it carefully. It may conceal the staple lines and explain how the seat was assembled.
Keep removed screws and other reusable hardware in a labeled container. Put discarded staples and tacks into a separate container rather than leaving them on the floor or workbench.

Step 3: Strip the old upholstery without destroying the pattern
Work in sections. Lift staples with a staple remover or tack lifter, then pull them out with pliers. A flat-head screwdriver can help start stubborn fasteners, but work carefully so you do not gouge the frame or tear the fabric.
Remove fasteners from the fabric rather than ripping the fabric away. Old upholstery may be stretched or distorted, but it still shows the original seam allowances, corners, grain, and attachment points. Lay each removed section flat and label it as soon as it comes off.
Use a container for old staples and tacks. Wear safety glasses because fasteners can spring out of the wood or fabric during removal.
Step 4: Inspect the frame and seat foundation
With the old material removed, inspect the chair before installing anything new. Check for:

- Cracked rails or a split seat board
- Missing or stripped screws
- Broken or sagging webbing
- Damaged burlap
- Broken or displaced springs
- Insect or moisture damage
- Padding that is damp, dirty, or disintegrating
Repair loose joints, splits, and broken boards before covering the chair. If webbing is worn or broken, replace it rather than upholstering over it. Webbing forms part of the foundation supporting the seat springs, and it needs to be taut and sound.
A solid wood seat can be padded directly, but it generally will not feel like a spring-supported seat. Solid construction is simpler, while springs and webbing can provide additional flexibility and comfort. If the chair contains a damaged spring unit or complicated foundation, treat that as an advanced upholstery repair rather than an ordinary recover.
Step 5: Evaluate and install the padding
Place the old padding beside the chair and compare it with the seat board. If it is still usable, clean it as appropriate and retain its original shape. If it has collapsed, cut away, or crumbled, use it as a guide for selecting replacement material but not necessarily as a perfect dimensional template.
When replacing foam, match the original thickness first. Confirm the fit by placing the foam on the seat board before adding batting. The foam should not interfere with the chair rails or prevent the seat from being reinstalled.

The batting should smooth the transition at the edges without creating a large ridge. Keep it even at the corners, where excessive layers can produce bulky folds beneath the fabric.
Step 6: Use the old cover as a cutting pattern
Lay each old fabric section flat without stretching it. Transfer its outline to the new fabric, then copy the marked information: grain, top, front, center points, fold lines, seams, and notches.
If the old cover has stretched or shrunk, compare its shape with the chair and correct obvious distortion. The old piece is valuable evidence, but it may no longer represent the exact original dimensions.
For directional or patterned cloth, position the old pattern pieces on the new fabric so visible motifs are centered and adjoining pieces run in the same direction. Mark the center of the fabric and the chair panel before cutting.

Cut conservatively. Leave enough excess to pull around the padding and hold temporarily beneath the seat. It is easy to trim excess fabric later; it is not possible to add material to a panel that was cut too small.
Step 7: Attach the seat cover from the centers outward
This sequence is the key to keeping the fabric straight:
- Place the new fabric over the padded seat and align its grain, centerline, and pattern.
- Turn the seat over while keeping the fabric in position.
- Place one staple at the center of the front edge.
- Place one staple at the center of the back edge.
- Place one staple at the center of the left side.
- Place one staple at the center of the right side.
- Check the visible surface and confirm that the pattern remains centered.
- Continue stapling in short sections, alternating between opposite sides.
Do not staple continuously around one side. Securing one edge completely before checking the opposite edge can pull the cover off-center, skew the grain, and create wrinkles that are difficult to correct.
Pull firmly enough to remove slack, but do not stretch the fabric aggressively. Overstretching can distort a pattern, compress the foam unevenly, and create tension-related wrinkles. After each small group of staples, turn the seat upright and inspect the visible surface.
Use the staple gun only where the original construction provides enough wood for secure attachment. Keep staples parallel to the frame and use the tool manufacturer’s recommended staple type and length.
Step 8: Shape corners and curves
Corners require controlled folds rather than one large mass of fabric. Pull the fabric evenly toward the underside and distribute the excess in several small folds on the least visible surface.
For a waterfall-style front edge, fold the material so the front face remains smooth and the excess is directed underneath. At an inside corner, make a short relief cut only when necessary to let the fabric lie flat. Keep the cut within the area that will be concealed by the staples.
Before permanently fastening a difficult corner, inspect it from the top, front, and side. If you see a wrinkle on a visible face, remove only the nearby staples and reposition the fabric instead of trying to stretch the wrinkle away.
If the original chair used welt cord, piping, cardboard tack strip, decorative nails, or gimp, reproduce the original sequence where practical. Trim can conceal a fastener line, but it should not be used to disguise a loose frame, uneven padding, or a badly distorted cover.
Step 9: Finish the underside
After checking the fit, trim excess fabric while leaving enough material securely captured beneath the staples. Do not trim flush until you are confident that the corners, pattern, and tension are correct.
Install black cambric or comparable dust-cover fabric over the underside. This creates a cleaner appearance and helps prevent padding particles from falling out. Fold or turn under raw edges where practical, and keep the dust cover clear of screw holes and attachment points.
Step 10: Reinstall and test the chair
Replace the original screws or fasteners and reinstall the seat. Check that:

Wrinkles appear on the visible surface
Remove the nearest staples and release the fabric slightly. Check whether the wrinkle is caused by uneven foam, excess batting, a corner fold, or fabric pulled more tightly on one side. Smooth the surface and restaple in short alternating sections.

The pattern is crooked
Stop before adding more staples. Remove enough fasteners to realign the centerline and grain. This is why the center-front, center-back, and center-side staples should be installed before the remaining fasteners.
The fabric does not reach the underside
The panel was probably cut too small, the old piece was distorted, or the padding is thicker than the original. Do not rely on a narrow strip of fabric at the attachment edge. Recheck the pattern and allow additional wrapping and stapling material.
The corners are bulky
Remove excess layers beneath the corner and redistribute the material into smaller folds. Check that the foam and batting are not extending farther than the original construction.
The fabric feels loose after installation
Inspect the staple spacing, the wood beneath the attachment line, and the condition of the foundation. Loose webbing, a broken seat board, or a weak frame can make the cover appear to be the problem when the underlying structure is failing.
The seat is now too high
Compare the finished height with the original. Excess foam thickness or too much batting may have changed the dimensions. On a dining chair, verify the relationship between the seat and table before committing to a thicker cushion.
Safety precautions
Wear safety glasses when removing staples and operating a stapler. Flying fasteners and fragments are recognized hazards when using pneumatic stapling tools. Keep the stapler pointed away from people, keep your fingers clear of its nose, and use it only on a stable work surface.
Disconnect electric or pneumatic tools before clearing a jam. If using an air compressor, secure hose connections, follow the stapler’s pressure specification, and never exceed the manufacturer’s limit. Hearing protection is sensible when using loud pneumatic equipment.
Contain removed tacks and staples immediately. Do not kneel or reach through a pile of discarded fasteners, and inspect the underside of the finished chair for protruding staples before using it.
When to hire an upholsterer or conservator
Professional help is usually the better choice when the chair has:
- Broken springs or complicated spring construction
- Failed webbing that requires rebuilding
- A loose, cracked, or valuable frame
- Extensive curved upholstery
- Tufting, complex pleats, or multiple sewn panels
- Historical, sentimental, or museum-quality significance
- Severe wood, insect, or moisture damage
A beginner recover can be a sensible construction project when the chair is structurally sound and the work is limited to a removable seat. It becomes a different class of repair when the foundation or historical fabric must be preserved.

Frequently Asked Questions
Is reupholstering a chair difficult for a beginner?
Recovering a simple removable seat is a manageable first upholstery project. The work becomes substantially more difficult when the chair has springs, failed webbing, complex curves, tufting, sewn panels, or structural damage.
How much fabric do I need to reupholster a chair?
The amount depends on the number and shape of upholstered panels, padding thickness, pattern repeat, and wrapping allowance. Measure each panel and preserve the old cover as a pattern. Patterned or directional fabric requires extra material for matching and centering.
Can I use regular fabric to cover a chair?
Lightweight apparel fabric may wear or stretch quickly. Choose fabric identified for furniture upholstery and consider abrasion, cleanability, colorfastness, thickness, and the chair’s expected use.
Should I replace the foam when reupholstering?
Replace it if it is flattened, crumbling, stained, permanently compressed, or no longer resilient. Match the replacement thickness and firmness to the original construction, seat height, available clearance, and intended comfort.
Why do upholstery instructions say to staple from the center outward?
Starting at the centers of opposite edges helps keep the fabric’s grain and pattern aligned. Alternating sides as you work prevents one edge from pulling the cover off-center and makes wrinkles easier to correct.
The Bottom Line
For a first project, choose a structurally sound chair with a removable seat, preserve the original cover as a pattern, inspect the frame and foundation before covering them, and attach the new fabric gradually from the centers outward. Take your time at the corners and do not use fresh fabric to conceal damaged wood, broken springs, or failed webbing.
