How to Compare Construction Services Companies by Revenue, Backlog, and Margins

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Compare construction-services companies only after aligning the reporting period, business mix, backlog definition, and margin basis. Revenue shows work recognized in a completed period; backlog is an issuer-defined estimate of awarded or expected future work; and a margin is meaningful only when its numerator, denominator, segment scope, and accounting period match. A large backlog can still produce little profit, while a smaller, firmly funded backlog can be more valuable.

Start with a like-for-like comparison

Build the comparison in four passes: first establish scale and growth from revenue, then test the quality and timing of backlog, then compare margins on the same basis, and finally investigate the business mix and execution risks that explain the numbers. Do not rank companies from a single headline figure.

As an Amazon Associate I earn from qualifying purchases.

Use the same fiscal year or trailing period for every company. Record whether each figure is consolidated or segment-level, whether it is reported under the same accounting standard, and whether acquisitions, divestitures, or major contract changes affected the period. A company that bought a large operating unit may show rapid revenue growth that is not organic. A materials-heavy contractor may have a different gross-margin profile from a labor-and-engineering contractor even when both use the word “construction.”

Comparison axis What to align Why it changes the conclusion
Revenue trend Identical fiscal periods; consolidated and segment revenue Growth can come from acquisitions, divestitures, price changes, or a different mix of work.
Business mix Utility, energy, civil, building, materials, end market, and geography where disclosed Project economics, seasonality, customer concentration, and cyclicality vary by mix.
Backlog definition Award threshold, funding, master-service-agreement estimates, options, task orders, claims, and joint ventures Two headline totals can represent very different levels of committed work.
Backlog quality and conversion Expected recognition period, cancellation rights, scope-change exposure, customer concentration, and public/private work Timing and confidence determine how much useful revenue visibility the number provides.
Margin basis Gross or operating margin; segment or consolidated; identical period Unlike measures can create a false peer ranking.
Execution trend Several periods of margins, estimate revisions, loss provisions, and acquisition effects One year can be distorted by project close-outs, claims, or changed cost estimates.

Revenue: measure historical activity before forecasting

Revenue is a flow: it records the value recognized during a defined accounting period. It is the cleanest starting point for company scale, but it is not a direct measure of future work. Read the income statement and segment note together, then calculate year-over-year change using the same scope.

Use both total and segment revenue

Total revenue answers “How large was the company in this period?” Segment revenue answers “Which activities produced that scale?” A utility contractor, an industrial-services provider, and a building contractor can have similar consolidated revenue while facing very different demand and margin risks. If a filing separates construction and materials, preserve that separation instead of blending the activities into one peer score.

Separate organic growth from portfolio changes

For each year-over-year movement, identify the contribution of acquisitions, divestitures, foreign-exchange effects, and changes in contract or materials mix. A company that adds a business near year-end may report a modest current-period revenue contribution but carry a much larger run-rate into the next year. Conversely, a divestiture can make an apparently weak continuing business look smaller without a comparable operational decline.

Check recognition timing

Long-duration contracts recognize revenue as performance occurs, so project schedules, approved changes, weather, labor availability, and cost estimates can move revenue between periods. Compare the revenue trend with the company’s discussion of remaining performance obligations, contract assets and liabilities, and major project awards. Revenue that accelerates because a project reaches a milestone is not the same as broad-based demand across the operating portfolio.

Useful revenue calculations

  • Year-over-year growth: (current-period revenue ÷ prior-period revenue) − 1, using identical reporting scope.
  • Segment mix: each segment’s revenue ÷ consolidated revenue, calculated for every comparison year.
  • Organic growth question: ask what revenue would have been without acquired or divested operations, rather than treating consolidated growth as purely operational.
  • Concentration check: note whether a small number of projects or customers explain a disproportionate share of the period.

Backlog: a forward-work measure, not an accounting balance

Backlog generally represents the value of work a company expects to perform under awarded projects, but it is an issuer-defined operating measure rather than a universal accounting line. Tutor Perini’s 2025 Form 10-K describes industry backlog as the remaining value of work on awarded projects and includes a project only after an award or definitive written notice, without major unresolved uncertainty such as inadequate funding. At December 31, 2025, Tutor Perini reported total backlog of $20.560 billion and estimated that approximately $6 billion, or 29%, would be recognized as 2026 revenue.

That example illustrates two separate facts: the size of the work portfolio and the portion expected to convert in the next period. The second figure is often more useful for near-term forecasting than the total. A multi-year infrastructure program can create a very large backlog while producing only a modest amount of revenue in the coming year.

Read the inclusion rules, not just the total

Find the backlog definition in the annual report, earnings release, or investor presentation and record the exact inclusion rules. Quanta Services states that its methodology may not be comparable with other companies. Its backlog includes estimated orders under master service agreements, including estimated renewals, and certain non-fixed-price contracts. Those estimates can increase the reported opportunity set compared with a methodology limited to signed, funded fixed-price awards.

  • One-Handed Loading - Keep one hand free with a 1/4 in. hex chuck that accepts 1 in. bit tips

For every company, answer these questions:

  • Does backlog require a signed contract, a notice to proceed, or another award threshold?
  • Are funding and permits substantially secured, or can the project remain contingent?
  • Are master-service-agreement volumes estimated, and are renewals included?
  • Are options, task orders, claims, change orders, or potential scope additions counted?
  • How are joint ventures and unconsolidated projects treated?
  • Are non-fixed-price contracts included, and how is their value estimated?
  • Can the customer cancel, defer, or reduce the scope without a substantial penalty?

Do not treat backlog as guaranteed revenue or profit

Backlog can fail to become revenue because an award is delayed, a customer cancels, funding is withdrawn, scope changes, or a project is re-sequenced. Even when revenue is ultimately recognized, a contract can produce little or no profit if costs rise, productivity falls, claims are unresolved, or the original estimate proves too optimistic. A 2025 annual-report caution states that backlog may not be realized, may not result in profits, and may not accurately represent future revenue. Treat that warning as a core analytical assumption, not boilerplate to ignore.

Backlog and remaining performance obligations are different

Quanta reported $43.98 billion of backlog and $23.76 billion of remaining performance obligations at December 31, 2025. These are distinct measures and must not be substituted for one another. Remaining performance obligations are tied to accounting-contract requirements, while an issuer’s backlog may include additional operating estimates permitted by its stated methodology. Before calculating coverage, determine whether the numerator and denominator are conceptually compatible.

Measure backlog quality and conversion

A useful backlog analysis has three dimensions: certainty, timing, and economics. The headline total addresses only potential scale.

Certainty of the work

Separate firmly awarded and funded work from estimated or conditional amounts. Identify the share associated with public customers, where appropriations and procurement rules may affect timing, and private customers, where financing and cancellation risk may differ. Note customer concentration: a large balance dependent on one owner is less diversified than the same balance spread across many unrelated customers.

Timing of recognition

Ask management how much backlog it expects to recognize in the next twelve months and over later periods. If a company supplies a percentage, retain the date and period attached to it. Tutor Perini’s 29% conversion estimate is specifically for 2026 revenue from its December 31, 2025 backlog; it is not a general conversion rate for the industry or for later years.

Economic quality

Backlog with fixed-price exposure can have different risk from cost-plus or time-and-materials work. Review whether labor, materials, and escalation provisions are reimbursable; whether the company has price-adjustment clauses; and whether difficult projects carry unresolved claims. A smaller backlog with defensible pricing and manageable execution may be preferable to a larger balance with thin expected margins.

Avoid the backlog-to-revenue shortcut

Backlog divided by annual revenue is sometimes presented as a coverage ratio. Use it only as a rough scale indicator after confirming that the backlog definitions, revenue scopes, and reporting dates match. The ratio is not a precise duration: a company can recognize a small amount of a long project over several years, while another can convert a large portion of short-cycle service work quickly. Estimated MSA renewals and non-fixed-price amounts further weaken direct comparability.

Margins: compare the same numerator, denominator, and level

Always name the margin measure. Gross margin is gross profit divided by revenue. Operating margin is operating income divided by revenue. Adjusted measures may exclude items that are included in reported results. A comparison is valid only when the definition, period, and reporting scope are alike.

Gross versus operating margin

Gross margin focuses on direct project and materials costs. Operating margin also reflects selling, general, administrative, depreciation, amortization, and other operating expenses according to the company’s presentation. A contractor can have a strong gross margin but a modest operating margin if overhead is high, or a lower gross margin but efficient overhead and a competitive operating result. Never call one “better” without identifying the cost layer measured.

Segment versus consolidated margin

Granite Construction’s 2025 Annual Report reported a 15.7% construction-segment gross margin and a 16.1% total-company gross margin. Those figures answer different questions: the first describes the construction segment, while the second includes the company’s consolidated activities. Do not compare Granite’s segment figure with another company’s consolidated margin and label the difference an execution advantage.

Use segment margins when the investment question concerns a particular business, such as utility construction or materials. Use consolidated margins when valuing the entire enterprise. If a company does not disclose a comparable segment measure, mark the cell “not stated” rather than filling the gap with an inference.

Investigate the margin drivers

Read several years of margin history and the accompanying explanations. Changes can reflect project close-outs, claims, acquisition accounting, subcontractor and materials mix, weather, labor costs, or revisions to long-duration contract estimates. Loss provisions and estimate-at-completion changes deserve special attention: they can reduce a period’s margin sharply and may signal that the original pricing or execution plan was flawed.

A step-by-step comparison workflow

  1. Define the peer set. Group companies by the work they actually perform and the markets they serve. Record geography, end markets, contract types, and whether materials or other non-construction activities are material.
  2. Lock the period. Use the same fiscal year-end or trailing period. Note each filing date and whether a company has a non-calendar fiscal year.
  3. Capture revenue. Enter consolidated revenue, segment revenue, year-over-year change, and any disclosed acquisition, divestiture, or mix effect.
  4. Copy the backlog definition verbatim into your notes. Record award thresholds, funding conditions, estimated MSA renewals, options, task orders, claims, joint ventures, and non-fixed-price treatment.
  5. Record backlog and conversion. Enter the balance at the stated date, the expected recognition period, and any percentage or dollar amount management expects to convert in the next year.
  6. Separate backlog from remaining performance obligations. If both appear, place them in separate columns and explain the accounting or operating distinction.
  7. Normalize margins. Select gross or operating margin, then select segment or consolidated scope. Use the identical period and write the numerator and denominator beside every percentage.
  8. Test quality. Review customer concentration, cancellation provisions, funding, contract pricing, claims, loss provisions, and estimate revisions.
  9. Explain the result. State which company has greater historical scale, which has more dependable near-term work, and which has stronger comparable profitability. If the definitions prevent a clean ranking, say so instead of forcing one.

Common analytical mistakes and fixes

Mistake: ranking by backlog alone

Fix: pair the total with the definition, funded status, expected conversion, customer concentration, and expected project economics.

Mistake: treating all backlog as signed fixed-price work

Fix: identify estimated MSA orders, renewals, options, task orders, claims, and non-fixed-price contracts before comparing totals.

Mistake: comparing a segment margin with a company margin

Fix: match both reporting level and margin type; if no match exists, present the figures separately.

Mistake: using backlog divided by revenue as an exact revenue runway

Fix: use disclosed recognition schedules and treat the ratio only as a rough indicator after aligning definitions and dates.

Mistake: assuming revenue growth is organic

Fix: reconcile acquisitions, divestitures, price, volume, and mix in the segment discussion.

A practical review checklist

  • Are all revenue figures from the same fiscal period and reporting scope?
  • Have acquisitions, divestitures, and mix changes been isolated?
  • Does each backlog figure have a documented inclusion definition?
  • Are estimated renewals, MSA volumes, options, claims, joint ventures, and non-fixed-price work identified?
  • What portion of backlog is expected to convert in the next twelve months?
  • What cancellation, funding, or scope-change rights could delay or reduce conversion?
  • Are backlog and remaining performance obligations shown as separate measures?
  • Is every margin labeled gross or operating and segment or consolidated?
  • Do multi-year margin trends reveal estimate revisions, loss provisions, claims, or acquisition effects?
  • Does the final conclusion distinguish historical scale, forward-work visibility, and profitability rather than collapsing them into one score?

What a defensible conclusion sounds like

A sound comparison does not simply declare a winner. It states that one company has greater reported revenue, another has a larger or more rapidly converting backlog under its own methodology, and a third has the stronger comparable margin—then explains the qualifications behind each statement. If backlog definitions or margin scopes cannot be reconciled, the correct conclusion is that the companies are not directly rankable on that measure. That restraint is more useful than a precise-looking comparison built from unlike numbers.

Frequently Asked Questions

Is backlog the same as remaining performance obligations?

No. Backlog is an issuer-defined operating measure, while remaining performance obligations are tied to accounting-contract requirements. A company can report both, and the balances should remain separate unless the filing provides a reconciliation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What backlog percentage should convert to revenue within a year?

There is no universal percentage. Conversion depends on project duration, award timing, contract mix, funding, customer decisions, and each issuer’s definition. Use the company’s dated conversion disclosure rather than an industry rule.

Should I compare gross margin or operating margin?

Choose the measure that matches your question, then use it consistently. Gross margin focuses on direct project and materials costs; operating margin includes operating expenses. Neither is comparable to the other without an explicit explanation.

Why can a company with more backlog earn less profit?

Backlog may include estimated or conditional work, and profitability can be reduced by fixed-price cost overruns, labor or materials inflation, claims, poor productivity, scope changes, or unfavorable estimate revisions.

What should I do when a company does not disclose a comparable segment margin?

Mark the value as not stated and compare the available figures separately. Do not infer a segment margin from consolidated results.
