Find and replace yours safely.Free scan · under a minuteThe right way to analyze a heavy construction contractor is to connect three statements: what the company says it has been awarded, how much profit those projects are likely to produce, and whether that profit will turn into cash before debt comes due. Start by qualifying backlog, then test margin durability, then stress debt and cash conversion. A large backlog can still be weak if it depends on estimated volumes, unfunded work, cancellable contracts or optimistic cost-to-complete assumptions.
This framework shows how to read filings, calculate comparable ratios, identify the risks hidden behind headline figures and reach a disciplined conclusion without treating any single metric as a guarantee.

What backlog means—and what it does not
Backlog is generally the value of awarded work that remains to be performed, but it is not a uniform generally accepted accounting principle measure. Each contractor can define which projects qualify, when revenue is removed from backlog and how it treats master service agreements, joint ventures, change orders or estimated volumes.

Begin with the company’s inclusion rule
Read the backlog definition in the latest annual filing before looking at the number. MYR Group defines backlog as estimated revenue on uncompleted contracts, including work that has not started, less revenue already recognized. It warns that timing, contract duration, subcontractor and material mix, and contract type can change the figure, and says backlog should not be relied on as a stand-alone indicator of future events.

Tutor Perini describes backlog in its 2025 Form 10-K as the total value of work remaining on projects that have been awarded. Its policy includes a project only after an award or definitive written notice with no major remaining uncertainty. The company reports backlog by segment, end market and contract type. That level of detail is more useful than a single consolidated number because it shows where the work sits and how it was won.
Quanta Services states in its 2025 Form 10-K that its backlog methodology may not be comparable with methods used by other companies. That warning is material: two contractors can report similar backlog totals while one has signed, funded, fixed-scope projects and the other has estimated work under cancellable agreements.
Classify backlog by firmness

| Backlog category | Checks to perform | How to interpret it |
|---|---|---|
| Funded, signed, fixed-scope award | Confirm contract execution, funding, start date, price mechanism and termination rights. | Usually the most visible source of future revenue, although execution and margin risks remain. |
| Reimbursable or cost-plus work | Review eligible costs, fee structure, customer approval requirements and volume assumptions. | Revenue may be more resilient to input inflation, but fee percentage and customer spending determine profit. |
| Master service agreement estimates | Determine whether the customer committed to a minimum volume, how short-notice termination works and whether the estimate is management’s forecast. | Less firm than a funded project when the customer is not committed to specific volumes. |
| Joint-venture backlog | Identify the company’s ownership share, accounting method, partner obligations and project-level guarantees. | Do not compare the gross project value with consolidated revenue unless the filing explains the treatment. |
| Letter of intent, low bid or pending award | Check whether a definitive notice exists, financing is available and major conditions remain. | Potential work, not equivalent to an unconditional award. |
Also record customer concentration, end market, geography, expected start and completion dates, cancellation rights and the portion scheduled for recognition within 12 months. A concentrated backlog can look strong until one customer delays funding or exercises a termination clause.
Calculate the backlog measures that matter
Backlog growth
Use (current backlog − prior backlog) / prior backlog for the growth rate. Explain whether growth came from new awards, acquisitions, foreign-exchange movements, scope additions or a lower amount of revenue recognized. Growth caused mainly by estimated master service agreement volumes is less persuasive than growth in funded, signed work.

Backlog-to-revenue coverage
Calculate backlog / trailing-12-month revenue. This indicates how many years of revenue the disclosed backlog could represent if the current run rate continued, but it is not a delivery schedule. A company with long-duration megaprojects may show high coverage and slow conversion; a maintenance contractor may show lower coverage and faster turns.
Conversion rate
Calculate revenue recognized from prior-period backlog / prior-period backlog. Use several years when available. A single year can be distorted by a project reaching a major billing milestone, weather delays or a contract being cancelled. Compare the conversion rate with the company’s stated timing and with the share expected within 12 months.
Use disclosed figures with their dates and definitions
| Company disclosure | What it tells you | Qualification |
|---|---|---|
| North American Construction Group reported combined backlog of $3.829 billion at June 30, 2026. | A point-in-time measure of remaining work that can be used in coverage and conversion analysis. | Use the company’s own definition and June 30, 2026 date; do not compare it directly with a year-end figure without adjusting the period. |
| Tutor Perini reported total backlog of $20.559810 billion at December 31, 2025. | A large absolute total that requires segmentation by end market, contract type and award status. | The figure is as of December 31, 2025 and reflects Tutor Perini’s inclusion rule. |
| Tutor Perini estimated approximately $6 billion, or 29% of backlog, would be recognized as revenue in 2026. | An explicit near-term conversion indication. | It is management’s estimate for 2026, not a guarantee of revenue or profit. |
| Quanta Services said master service agreements represented 37% of estimated 12-month backlog and 44% of total backlog at December 31, 2025. | A substantial portion of the reported total depended on MSA-related estimates. | Quanta said customers generally were not committed to specific volumes and many contracts could be terminated on short notice. |
The figures are not a league table. They use different dates, definitions and contract mixes. Their value is in showing the disclosures you should demand from every contractor.
Explain gross margin and its durability
Calculate each margin consistently
Use the income statement first, then reconcile any non-GAAP presentation.
| Measure | Formula | Question it answers |
|---|---|---|
| Gross margin | gross profit / revenue |
How much remains after direct project costs? |
| Operating margin | operating income / revenue |
How much remains after operating overhead and other operating items? |
| EBITDA margin | EBITDA / revenue |
What is the operating cash-earnings proxy before interest, taxes, depreciation and amortization? |
| Adjusted EBITDA margin | adjusted EBITDA / revenue |
How does management view recurring performance after selected adjustments? |
MYR Group defines gross margin as gross profit expressed as a percentage of revenue. Preserve that definition when comparing periods. If management changes the adjusted EBITDA calculation, recast prior periods where possible and show a reconciliation to GAAP operating income or net income.

Separate contract types and project stages
Fixed-price new construction can produce attractive margins but transfers cost-overrun risk to the contractor. MYR Group notes that new construction is often obtained on a fixed-price basis and carries greater risk because the contractor bears increased expenses. Cost-plus or maintenance and repair work can behave differently because the customer may reimburse eligible costs or because projects are shorter and repeatable.

Then examine whether a margin increase came from a favorable mix or from a structural improvement in productivity and pricing.
Track cost-to-complete revisions
Heavy contractors recognize revenue and profit over time on many long-term contracts. The estimate of total costs determines the margin reported to date. A revision that raises expected costs can reduce current-period profit, create a loss on a project or reverse earlier margin. Record, by quarter, the size and direction of cost-to-complete revisions and the projects or segments responsible.
Look for changes in labor availability, wage rates, material and fuel prices, weather, equipment utilization, productivity, subcontractor performance, design changes and site conditions. Construction Partners warns that fuel and petroleum-price increases after a bid can reduce profit or produce a loss, and that backlog projects may be cancelled or changed. The same risk applies to other input-sensitive heavy contractors.
Handle change orders and claims correctly
MYR Group states that costs for change orders and claims are recognized when incurred, while related revenue is recognized only when it is probable and reliably estimable. Claims generally produce no profit recognition until final settlement. Therefore, a project can absorb costs today while the potential recovery remains absent from revenue and profit.

Review the claims schedule, pending change-order value, disputed amounts, age of receivables and settlement history. A rising claim balance alongside strong reported margins can indicate that earnings depend on outcomes that have not yet been resolved.
Do not annualize a single favorable quarter
Large projects can reach a recognition milestone and lift reported margins for one quarter. Early-stage mobilization, weather disruption or a newly awarded fixed-price job can suppress margins in another. Compare at least several quarters, segment mix, backlog conversion and cash flow before deciding that a margin change is durable.
Test debt capacity and cash conversion
Build a complete debt schedule
Collect more than the balance-sheet debt line. Your schedule should include:
- Gross debt by instrument, maturity and interest rate.
- Cash and restricted cash used in the company’s net-debt calculation.
- Floating-rate exposure and the effect of higher benchmark rates.
- Revolver size, undrawn availability and borrowing-base limits.
- Letters of credit, surety obligations, guarantees and other commitments that consume capacity.
- Financial covenants, testing dates, cure rights and default triggers.
- Required amortization, refinancing needs and any near-term maturity concentration.
Calculate leverage and coverage
Use both gross and net measures. Calculate net debt / trailing-12-month adjusted EBITDA, gross debt / EBITDA, EBITDA / interest expense and operating cash flow / interest expense. North American Construction Group defines net debt leverage as period-end net debt divided by trailing-12-month adjusted EBITDA. Use that definition only when the numerator and denominator match the company’s stated methodology.
Net debt can appear low because of a temporary cash build, customer advances or restricted cash that cannot fund debt repayment. Gross debt shows refinancing exposure. Interest coverage can look comfortable before a floating-rate reset or a margin setback. Present all four ratios and explain the differences.

- Clog resistant tip writes on dusty, wet and oily surfaces and is optimized for rough surfaces such as OSB, cinderblock and concrete

Stress the EBITDA denominator
Base-case leverage is only a starting point. Build at least three sensitivities:
- Reduce EBITDA for a realistic gross-margin setback, such as a cost-to-complete revision on a fixed-price project.
- Delay a portion of expected backlog conversion by one or more quarters and remove the associated EBITDA.
- Increase interest expense for floating-rate debt and include fees on a refinanced facility.
- Add sustaining capital, required equipment replacement and working-capital investment before judging debt service capacity.
Then recalculate net debt leverage and interest coverage. A contractor that remains within covenants only in the unadjusted case has little margin for execution error.
Reconcile profit with cash
Compare operating cash flow with EBITDA over several periods. Cash can lag reported profit when receivables, contract assets, inventory, retention balances or mobilization costs rise. Conversely, customer advances can temporarily make cash flow look stronger than earnings. Read the working-capital footnotes and identify whether movements are structural or timing-related.
Heavy contractors also need cash for equipment, fleet maintenance, bonding collateral and project mobilization. Subtract sustaining capital and recurring working-capital needs from operating cash flow before assessing discretionary debt repayment. A business that reports positive EBITDA but repeatedly consumes cash may need more borrowing to support backlog growth.

Prepare one comparison sheet with the same period, currency, consolidation basis and definitions for every company. Use the following fields.
| Comparison axis | What to record | Why it matters |
|---|---|---|
| Backlog quality and 12-month conversion | Funded awards, estimated MSA volumes, joint-venture work, cancellation terms and expected near-term recognition. | Shows how much of the headline total is likely to become revenue soon. |
| Backlog-to-revenue coverage | Backlog divided by trailing-12-month revenue, with dates aligned. | Indicates duration, not guaranteed sales. |
| Gross and adjusted EBITDA margin | Reported ratios and each company’s reconciliation. | Prevents non-GAAP adjustments from being mistaken for GAAP profit. |
| Margin volatility | Quarterly range, cost-to-complete revisions, claims and loss projects. | Tests earnings durability. |
| Operating-cash-flow conversion | Operating cash flow divided by EBITDA over several periods. | Shows whether accounting profit becomes cash. |
| Net debt and interest coverage | Net debt/EBITDA, gross debt/EBITDA, EBITDA/interest and maturities. | Measures both leverage and refinancing pressure. |
| Contract pricing mix | Fixed-price, cost-plus, time-and-materials, maintenance and MSA exposure. | Identifies who bears cost inflation and volume risk. |
| Customer and end-market concentration | Largest customers, public versus private funding and sector exposure. | Highlights cancellation and cyclicality risk. |
| Joint-venture exposure | Ownership share, guarantees and whether backlog and earnings are consolidated. | Avoids comparing gross project values with consolidated results. |
| Claims and change orders | Pending claims, disputed receivables, settlements and approval timing. | Reveals possible earnings reversals or cash delays. |
| Capital intensity | Maintenance capex, equipment replacement and fleet age. | Shows how much cash is needed to keep producing revenue. |
Label every figure as GAAP, company-defined or your own calculation. Quanta Services’ explicit comparability warning is a reminder that a percentage copied from one filing is not automatically equivalent to the same label in another.
A repeatable analysis workflow
- Fix the period. Use the latest annual filing and interim filing available, and align backlog dates with revenue, EBITDA, debt and cash-flow periods.
- Copy the definition. Record the exact backlog inclusion rule, adjusted EBITDA bridge and net-debt formula before entering numbers.
- Build the backlog bridge. Start with prior backlog, add awards and scope changes, subtract revenue recognized, and identify cancellations or other removals.
- Split firmness and timing. Mark funded fixed-scope work, reimbursable work, estimated MSA volumes, joint ventures and conditional awards separately.
- Rebuild margins. Calculate gross, operating, EBITDA and adjusted EBITDA margins, then tie movements to mix, project stage and estimate revisions.
- Map risk items. List fixed-price projects, fuel and labor exposure, weather sensitivity, subcontractor issues, claims and customer concentration.
- Run the debt stress test. Recalculate leverage and interest coverage after lower EBITDA, delayed conversion, higher interest and sustaining capital.
- Write the conclusion by scenario. State what must happen for the base case to work, what could break it and which filing disclosure would provide early warning.
Common analytical mistakes and their fixes
- Treating backlog as guaranteed revenue. Fix it by documenting award status, funding, cancellation rights and expected conversion.
- Ranking companies by absolute backlog. Fix it by using backlog-to-revenue coverage and comparing contract duration and business mix.
- Combining MSA estimates with signed project awards. Fix it by presenting estimated volumes in a separate quality category.
- Comparing margins without contract mix. Fix it by separating fixed-price, cost-plus and maintenance work.
- Assuming a claim is profit. Fix it by recognizing potential recovery only when the company’s accounting policy permits it and the outcome is probable and reliably estimable.
- Using adjusted EBITDA without the bridge. Fix it by reconciling every adjustment to GAAP and testing whether it recurs.
- Looking only at net debt. Fix it by adding maturities, revolver availability, letters of credit, covenants and floating-rate exposure.
- Ignoring working capital and capital expenditure. Fix it by comparing operating cash flow with EBITDA and subtracting recurring equipment and fleet needs.
- Mixing reporting dates. Fix it by stating the date beside every backlog, debt and cash figure.
How to reach a defensible conclusion
A strong contractor profile combines backlog that is funded and contractually firm, reasonable near-term conversion, stable margins after cost-to-complete changes, cash flow that broadly follows EBITDA and debt that remains serviceable under stress. A fragile profile can still show impressive backlog while relying on estimated volumes, concentrated customers, fixed-price projects with unresolved claims, weak cash conversion or debt maturities that require perfect execution.
