Hydrogen fuel-cell construction equipment uses hydrogen to make electricity onboard. That electricity powers an electric motor, which may drive an excavator’s hydraulic pump or other work systems. The fuel cell does not burn hydrogen like a diesel engine; its reaction produces water at the machine. The technology has been demonstrated in prototypes and trials, but the available evidence does not establish broad commercial availability.

How the powertrain turns hydrogen into work

A hydrogen fuel-cell machine is electric equipment with hydrogen as its onboard energy store. Its main energy path is:

As an Amazon Associate I earn from qualifying purchases.

  1. Hydrogen storage: Hydrogen is held in tanks on the machine.
  2. Electricity generation: Hydrogen enters the fuel cell, where it reacts electrochemically with oxygen drawn from ambient air. The fuel cell generates electricity.
  3. Power conditioning and buffering: Electrical controls, including an inverter in some designs, route power to the drive system. A battery or capacitor may buffer changes in demand or provide extra power.
  4. Mechanical work: An electric motor converts electrical power into motion. In an excavator, it can drive a hydraulic pump; hydraulic power then operates the equipment’s work functions and travel systems.

Komatsu describes a tank-to-fuel-cell-to-motor arrangement in which a capacitor supplies additional motor power (Komatsu’s fuel-cell excavator explanation). A flow diagram from Hyundai shows an inverter, electric motor, hydraulic pump, and work and travel stages (HTWO’s construction-equipment overview). These are examples, not a universal schematic: component layout and energy buffering vary by manufacturer and machine.

Why add a battery or capacitor?

Construction work does not draw power at a perfectly steady rate. A buffer can help manage changing loads and provide additional power when demand rises. Komatsu specifically describes a capacitor supporting the motor; that detail should not be assumed for every fuel-cell machine. The fuel cell, buffer, inverter, motor, and hydraulic system are parts of an integrated powertrain, so specifications for one component alone do not tell a contractor how a complete machine will perform.

What comes out of the machine—and what that does not prove

At the point of operation, a fuel cell produces water rather than diesel exhaust from combustion. That is a machine-use-phase description, not proof that the hydrogen was made without emissions or that the equipment has zero lifecycle emissions. The full climate impact depends in part on how hydrogen is produced and supplied; the cited equipment descriptions do not establish a lifecycle comparison.

Hydrogen fuel-cell equipment is also distinct from a hydrogen-burning engine. In a fuel-cell system, hydrogen’s chemical energy is converted into electricity, which then powers an electric motor. The machine’s work may still be delivered hydraulically, as in an excavator.

What has been demonstrated so far

Published examples show development and testing rather than a broad fleet of established production models. The results below are company or project reports, not independent, like-for-like performance tests.

Komatsu concept and Japanese jobsite trial

In May 2023, Komatsu announced a medium-sized excavator concept combining a Toyota-produced fuel-cell system and hydrogen tank with Komatsu-developed machine components and controls. The company described proof-of-concept testing and a development objective; the announcement did not establish that the concept was a generally available production model (Komatsu’s 2023 announcement).

Komatsu, Obayashi, and Iwatani later reported an on-site trial at a Japanese expressway construction project. The trial ran from December 10 to 23, 2025. The machine relocated surplus soil and was refueled with hydrogen tanks at the site. The companies said its work performance was equivalent to conventional diesel-powered models and reported lower engine-induced vibration and noise, as well as reduced operator fatigue. These are the participants’ reported observations, not the results of independent comparative testing.

The same trial announcement identified practical challenges: increasing onboard hydrogen supply, speeding refueling, and finding site environments suited to hydrogen refueling under applicable rules. Komatsu also stated that approximately 70% of CO₂ emissions at construction sites originate from diesel fuel, attributing that figure to its own research; it is a company-published estimate, not a universal measurement (Komatsu’s 2026 trial announcement).

Kobelco’s prototype assessment

Kobelco reported in September 2023 that its hydrogen-drive prototype could perform basic excavator movements at speeds comparable to conventional engine models, with lower noise and vibration. The company said continuous excavation and loading needed further improvement, and identified safety, reliability, hydrogen supply, and refueling methods as work remaining for commercialization. These findings are Kobelco’s assessment of its prototype, not a general performance guarantee for fuel-cell excavators (Kobelco’s prototype assessment).

European H2MAC development project

The European Commission’s H2MAC project is developing fuel-cell powertrains for an excavator and a shredder. The project identifies vibration, dust, mud, air filtration, ingress protection, and durability as design considerations for equipment used in harsh construction and mining environments. Its reported 1,000-hour quarry demonstration is planned validation work, not a completed demonstration result (European Commission CORDIS project reporting).

CORDIS also lists anticipated project impacts: at least 30 tonnes of CO₂-equivalent per year for the excavator and 138.4 tonnes per year for the shredder; up to 11 dB(A) of noise reduction; and optimized annual hydrogen-consumption estimates of 2.54 tonnes for the excavator and 11.78 tonnes for the shredder. These are project estimates or anticipated impacts, not verified savings, measured commercial-fleet results, or general equipment benchmarks. They should not be used as direct forecasts for another machine or site.

How it compares with battery-electric and diesel equipment

There is no substantiated like-for-like comparison here for purchase cost, operating cost, lifecycle emissions, uptime, or productivity. Instead, compare the options against the job’s actual duty cycle and site conditions. Komatsu presents hydrogen’s energy density and potentially faster refueling than battery charging as reasons it may suit medium and large equipment; that is the manufacturer’s rationale, not a universal cost or lifecycle conclusion. Kobelco likewise emphasizes that the right power source depends on the worksite (Komatsu; Kobelco).

Those distinctions are practical rather than a simple ranking. A contractor should compare the energy source and logistics with the machine’s hours, load pattern, and work location. Hydrogen still depends on a reliable supply and a suitable refueling arrangement; a battery-electric machine avoids onsite hydrogen delivery but needs charging arrangements. Diesel is the conventional reference in the cited prototype reports, but available published information provides no model-to-model data to quantify relative output or costs. Claims about a technology’s potential do not establish that it is the best fit for a particular project.

Conventional diesel models are the reference point in the cited prototype reports, but no model-to-model test data are provided here.
Emissions and noise The fuel-cell reaction produces water at the machine; hydrogen production emissions and lifecycle impact are not established by that fact. Projected noise or emissions figures must be treated as estimates. No exhaust from combustion at the machine, but lifecycle emissions are not established by the cited sources. Combustion produces engine exhaust; no quantified comparison is provided here.

For an actual procurement decision, ask manufacturers or dealers for model-specific data on sustained hydraulic output, peak-load support, operating time under the intended duty cycle, refueling or charging time, supply logistics, maintenance, and validated emissions. A concept announcement or project target is not a substitute for a production machine’s specifications.

Practical constraints at a construction site

Hydrogen storage, supply, and refueling

Onboard storage capacity and refueling arrangements affect how a machine can be scheduled. The 2025 Komatsu trial specifically raised the need to increase hydrogen supply onboard and shorten refueling time. A site must also be suitable for refueling under the applicable rules. Before considering deployment, establish who can supply hydrogen, how it will be delivered and stored, where refueling can occur, and how continuity of supply will be maintained.

Refueling time should be assessed as part of the whole site plan rather than treated as an isolated machine specification. The trial’s reported refueling at the expressway construction project shows that onsite refueling was part of that proof-of-concept activity; it does not establish that the same method is permitted or practical at every jobsite. Confirm the proposed arrangement, available supply, and applicable rules for the particular site.

Rugged-duty engineering

Fuel-cell equipment must function in the same demanding conditions as other construction machinery. H2MAC calls out vibration, dust, mud, air filtration, ingress protection, and durability; these are engineering requirements, not merely powertrain questions. Ask for evidence relevant to the machine’s intended environment, including how its fuel-cell system and electrical components are protected and maintained. A project’s plans to validate equipment in a quarry are not the same as a completed durability record.

Safety and operating procedures

Kobelco identified safety and refueling methods among the issues to address before commercialization, while Komatsu’s trial highlighted the need to select suitable sites under applicable hydrogen-refueling rules. Requirements depend on the machine, installation, jurisdiction, and fueling arrangement; the cited project reports do not define one universal procedure. Confirm local requirements and the manufacturer’s instructions with qualified site and hydrogen-supply personnel before planning refueling operations.

How to evaluate a hydrogen machine for a job

  1. Define the work: Record the required tasks, typical and peak loads, working hours, travel, and expected operating schedule.
  2. Request machine-specific performance data: Ask for sustained and peak output, hydraulic performance where relevant, operating duration under comparable work, and the conditions used to produce those figures.
  3. Map the energy logistics: Confirm hydrogen availability, delivery reliability, storage and refueling arrangements, expected refueling time, and site suitability. For battery-electric alternatives, establish charging access and expected charging windows.
  4. Check site and jurisdiction requirements: Review applicable rules and confirm that the proposed fueling arrangement and worksite can meet them.
  5. Verify environmental and durability evidence: Request specifications or validation relevant to dust, mud, vibration, ingress protection, filtration, and maintenance in the intended operating environment.
  6. Separate measured results from targets: Determine whether claims come from a production model, a prototype assessment, a field trial, or a planned project demonstration. Treat projected emissions, noise, consumption, and work performance accordingly.
  7. Confirm present availability: Ask the manufacturer or dealer whether the specific model is currently offered in your region, and request its production specifications and support arrangements.

Availability: what the evidence does and does not establish

The cited material documents concept development, prototype assessment, a construction-site trial, and a European development project. It does not establish broad current commercial availability. Status can change by manufacturer and geography, so verify the particular machine, configuration, delivery timing, service support, and applicable refueling arrangements directly with the manufacturer or dealer. A dated expectation in a company report should not be treated as confirmation that a model is available today.

Frequently Asked Questions

How does a hydrogen fuel-cell excavator work?

Hydrogen from an onboard tank enters a fuel cell, where it reacts electrochemically with oxygen from ambient air to generate electricity. An electric motor uses that electricity; in an excavator, it can drive a hydraulic pump that supplies power for work functions and travel. Some designs add a battery or capacitor to buffer loads.

Does hydrogen fuel-cell construction equipment burn hydrogen?

No. In the fuel-cell systems described here, hydrogen is converted electrochemically into electricity rather than burned in a diesel-style engine. The fuel-cell reaction produces water at the machine, but that does not establish the emissions associated with producing and supplying the hydrogen.

Can a hydrogen excavator match a diesel excavator’s performance?

Reports are prototype- and trial-specific. Komatsu, Obayashi, and Iwatani said their 2025 trial machine’s work performance was equivalent to conventional diesel-powered models. Kobelco reported comparable movement speed for basic prototype operations, while noting that continuous excavation and loading still needed improvement. These are company assessments, not independent, like-for-like test results or a guarantee for every machine.

What are the main jobsite challenges for hydrogen equipment?

The sources identify onboard hydrogen supply, refueling time, reliable supply, suitable refueling sites and applicable rules, as well as safety and rugged-duty reliability. Dust, mud, vibration, filtration, ingress protection, and durability also matter for construction and mining environments.

Does hydrogen fuel-cell equipment have zero lifecycle emissions?

The fuel-cell reaction produces water at the point of operation, but that alone does not establish zero lifecycle emissions. The cited equipment sources do not provide a like-for-like lifecycle-emissions comparison; hydrogen production and supply matter to the broader picture.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How does hydrogen compare with battery-electric construction equipment on cost?

Published evidence does not provide a like-for-like purchase-cost or operating-cost comparison. It notes that hydrogen may offer faster refueling than battery charging, according to Komatsu, while battery-electric equipment avoids onsite hydrogen delivery but needs charging arrangements. Compare model-specific costs, duty cycle, and site logistics rather than assuming a universal cost advantage.

The Bottom Line

Hydrogen fuel-cell construction equipment converts onboard hydrogen into electricity for electric motors and, in excavators, potentially hydraulic work. Prototype reports and a 2025 jobsite trial show meaningful development, but supply, refueling, safety, and rugged-duty validation remain important considerations. The evidence does not establish broad commercial availability or a universal cost, productivity, or lifecycle-emissions advantage; verify a specific machine and site plan with its manufacturer and qualified hydrogen-supply personnel.
