How AI Is Used in Construction and Real Estate Workflows

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

AI is being used in construction and real estate mainly to process documents, detect patterns in project and property data, predict what may happen next, and coordinate repeatable tasks. In practice, that means progress monitoring, schedule analysis, resource planning, lease administration, maintenance forecasting, valuation support, marketing, and design exploration—not a machine that independently designs, builds, values, or manages a property.

Adoption is uneven. RICS’s 2025 global construction survey found that 78% of organizations were either not implementing AI or were still at the pilot stage. The most credible near-term opportunities are workflows with existing digital records, repeatable decisions, and clear human review. Real estate teams can often start with document-heavy work such as lease abstraction, while data-intensive predictive systems require better-connected operational data.

What “AI in construction and real estate” actually includes

AI is an umbrella term for several different technologies. Conventional machine learning finds patterns in structured data such as schedules, costs, rents, occupancy, or maintenance histories. Computer vision interprets images and video from site cameras, drones, or inspections. Generative AI creates or transforms text, images, layouts, and reports. Agentic AI coordinates multiple actions across business systems.

These technologies have different evidence, controls, and failure modes. A progress-monitoring model is not equivalent to a chatbot that drafts a contract, and neither should be treated as an autonomous professional. Outputs remain subject to the project team’s permissions, data quality, contractual duties, safety obligations, and applicable regulations.

Current adoption in construction

The natural question is: what is the current state of adoption of artificial intelligence in construction, and how rapidly is this expected to change? The clearest answer is that adoption is still early, although interest and experimentation are growing.

  • RICS’s 2025 global construction survey reports 78% of organizations at either no implementation or pilot stage.
  • In the report’s separate adoption breakdown, 45% reported no implementation and 34% reported early pilots. These are the survey’s stated response categories and should not be treated as a new combined measure beyond the headline 78% finding.
  • Lack of skilled personnel was the most commonly reported primary barrier, cited by 46% of respondents.
  • Progress monitoring and scheduling were among the leading functions expected to benefit; 36% rated these areas among the project functions where AI could have high positive significance.
  • RICS received more than 2,200 responses, with 48% from the UK, so the figures describe that survey sample rather than every contractor or geography.

RIBA’s 2025 survey provides a different lens: 59% of architect practices reported using AI, compared with 41% in 2024. That is a UK professional-body finding about architect practices, not a universal rate for architecture, engineering, or construction companies. RICS’s 2024 technology article also reported AI use among 73% of its technology partners; that partner sample is not representative of the whole built environment.

The likely pace of change depends less on headline enthusiasm than on whether companies have usable records, connected systems, trained staff, and governance. Deloitte reports that more than 60% of respondents in its 2024 commercial real estate outlook survey still relied on some legacy technology infrastructure and had difficulty adopting emerging technologies such as generative AI.

Construction workflows where AI is useful

Design exploration and optioneering

Generative systems can produce or compare layout options against stated parameters. RICS describes generating concepts from inputs such as plot size, room count, and local building regulations, while its 2025 survey identifies design optioneering as a high-potential area. The result is a set of alternatives for an architect or engineer to examine—not proof that a design complies with planning rules, building codes, accessibility requirements, fire strategy, structural calculations, or client requirements.

A disciplined workflow records the assumptions, version of the source data, and criteria used to rank options. A qualified designer then checks dimensions, interfaces, constructability, code compliance, and the consequences of changing one parameter.

Scheduling, progress, and execution scenarios

AI can compare planned and actual progress, identify schedule patterns, and test “what-if” execution scenarios. RICS cites Alice Technologies as an example of simulating project execution scenarios for dynamic scheduling and resource optimization. The practical benefit is faster comparison of sequences, crews, equipment, and constraints; it is not a guaranteed reduction in delay.

DEWALT 20V MAX Drill and Impact Driver (DCK240C2) | Includes 2 Batteries, Charger and Bag (
  • Ergonomically Designed: Work in tight areas with a compact design that gets into tough spots
  • Both tools are designed to fit into difficult to reach spaces
  • Complete a wide range of applications with a high-performance motor that delivers up to 300 UWO, and an impact driver delivering up to 1,400 in-lbs of torque

  • One-Handed Loading - Keep one hand free with a 1/4 in. hex chuck that accepts 1 in. bit tips

To make this useful, teams need a current baseline schedule, consistent progress updates, reliable quantities, and clearly defined dependencies. A model trained on late or inconsistent updates can produce a confident but misleading forecast. A planner remains responsible for validating the proposed sequence against site access, permits, subcontractor commitments, safety controls, and actual conditions.

Estimating, document review, and contracts

Language models can search, summarize, classify, and extract information from specifications, RFIs, submittals, meeting minutes, change orders, and contracts. Deloitte considers summarization and contract generation comparatively easier applications to integrate than more data-intensive uses. Their value is greatest when documents are searchable, consistently named, permissioned, and checked by qualified staff.

Use an AI output as a review aid: preserve the source passage, ask for clause or page references, and have a contract administrator or lawyer verify every consequential interpretation. The system should not silently rewrite obligations, invent missing terms, or become the sole record of a notice deadline.

Resource planning and risk management

Predictive analytics can compare resource allocations, identify patterns associated with rework or delay, and flag risks before execution. Colliers describes possible recommendations for allocating resources and assessing project risk from project information. These are potential capabilities, not a universal savings claim. Teams should measure whether alerts are timely and accurate enough to change a decision, rather than assuming that more alerts improve control.

Real estate workflows across the property lifecycle

Lease abstraction and administration

Optical character recognition and natural-language processing can extract dates, renewal options, rent escalations, notice periods, operating-expense provisions, and other clauses from leases. The extracted fields can feed reminders, approval queues, and document workflows. This is often a practical starting point because the task is repetitive and the source documents already exist.

Human review is still essential for handwritten amendments, unusual definitions, missing pages, conflicting exhibits, ambiguous language, and any deadline with financial or legal consequences. Keep the original lease and an audit trail of edits alongside the extracted data.

Property and facilities management

Predictive models can combine work orders, equipment histories, sensor readings, occupancy, and operating conditions to anticipate maintenance needs, estimate asset life, and forecast service demand. Colliers describes integrating Internet of Things data and building operating technology as a possible route to preventive maintenance and digital-twin monitoring.

Deployment requires consistent asset identifiers, trustworthy sensor data, maintenance records, and a process for acting on a prediction. A forecast that cannot create a work order, obtain approval, or reach the responsible technician is an analytic demonstration rather than an operational improvement.

Valuation and market analysis

Machine-learning models can analyze historical property data and related variables. Generative AI can help draft valuation reports, and language models can extract information from property documents. These functions support analysis and reporting; they do not establish that an automated estimate can replace a professional valuation, appraisal standard, inspection, or market judgment.

Every model output should show its data period, geography, assumptions, confidence or error information where available, and the variables that materially influenced the result. Analysts must investigate outliers, non-arm’s-length transactions, changing market conditions, and properties unlike the training examples.

Marketing, transactions, and portfolio decisions

AI can draft listing copy, adapt material for different audiences, summarize property information, and analyze rent, vacancy, and market trends. Transaction management is more sensitive: Colliers notes adoption challenges where confidential information and high-consequence decisions are involved. Automation should therefore stop at appropriate approval points rather than sending commitments or disclosures without review.

Design visualization and urban planning

RICS names VU.CITY as an example of generative city-planning design and 3D visualization that helps stakeholders assess urban development. Visual output can make massing, views, and alternatives easier to discuss, but an attractive rendering is not evidence of planning consent, infrastructure capacity, environmental performance, or buildability.

How emerging agentic AI changes the workflow

Agentic systems are designed to coordinate several steps inside business software. McKinsey describes an emerging pattern in which an agent routes a maintenance request, creates a ticket, seeks approval, updates records, and logs the outcome. Similar orchestration could connect project controls, procurement, lease administration, customer-relationship systems, or building-management platforms.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The control problem is more important than the demonstration. Before allowing an agent to act, define:

  • which systems and records it may read or change;
  • role-based permissions and financial approval thresholds;
  • mandatory human approvals for safety, legal, payment, tenant, or contractual decisions;
  • an audit log containing the request, data used, actions taken, and person who approved them;
  • confidence thresholds, exception routing, and a stop point when information is missing or contradictory;
  • a tested rollback or recovery procedure.

Agentic automation should begin with low-risk, reversible tasks. A pilot that creates draft tickets for review is materially safer than one that orders equipment, varies a contract, or communicates a binding commitment automatically.

What the productivity figures do—and do not—say

McKinsey Global Institute analysis reported by McKinsey in 2025 estimates $430 billion to $550 billion in annual global value, in 2024 US dollars, from automation—including AI applied to knowledge work—across real estate, construction, and development. That is modeled potential, not realized savings or a forecast for an individual company.

McKinsey’s 2026 construction analysis, citing GlobalData for output context, reports 10% total construction productivity improvement, equivalent to 0.4% annually, from 2000 to 2022. It uses the contrast with manufacturing to frame the sector’s productivity challenge. The same analysis estimates potential automation of 50% of nonphysical work in architecture and engineering and 39% in construction. These are estimates of automatable activity, not observed job losses, guaranteed headcount reductions, or proof that the work can be removed without redesigning responsibilities.

A practical implementation path

  1. Choose one workflow. Specify the task, frequency, current cycle time, error modes, and cost of delay. “Use AI in construction” is too broad; “classify incoming submittals and route them to the correct reviewer” is testable.
  2. Set a baseline. Record current processing time, error rate, schedule variance, maintenance response, or document effort before changing the process.
  3. Inventory the data. Check ownership, completeness, naming consistency, permissions, retention, and whether records are connected to the relevant BIM, project-controls, lease, property, procurement, CRM, or building systems.
  4. Select the least risky technology. Use rules or conventional analytics where they solve the problem. Use generative AI for bounded drafting or extraction, and reserve agentic actions for controlled, reversible steps.
  5. Design review and escalation. Name the person who validates outputs, handles exceptions, and remains accountable. Require source references for summaries and explicit uncertainty for predictions.
  6. Protect sensitive information. Evaluate provider data use, retention, access controls, encryption, tenant and employee privacy, and treatment of proprietary project information. Do not paste confidential material into a public generative tool without an approved governance decision.
  7. Pilot in a representative setting. Include ordinary cases, edge cases, poor scans, missing fields, conflicting records, and deliberately low-confidence examples. Compare results with the baseline.
  8. Measure and expand only on evidence. Track cycle time, accuracy, rework, schedule variance, maintenance response, user adoption, and incidents. Expand when the workflow produces a repeatable improvement without weakening professional controls.

How to compare AI approaches or vendors

When a team evaluates competing products or an internal build, compare the complete workflow rather than a feature list.

Common failure modes and safeguards

Confidently wrong output

A language model may misread a clause, omit an exception, or invent a citation. Require source-linked answers, structured fields, confidence handling, and qualified review.

Bad input data

Incomplete schedules, duplicated assets, stale leases, and inconsistent naming produce unreliable predictions. Fix the record system and data ownership before increasing automation.

False compliance or safety assurance

Generated layouts and checklists do not independently ensure code compliance, safe construction, or regulatory approval. Use the output to support—not replace—licensed and accountable professionals.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Uncontrolled disclosure

Public generative tools and third-party APIs can expose proprietary information. Establish approved tools, data classifications, contractual protections, and access restrictions before users experiment with live records.

Automation without authority boundaries

An agent that can change a schedule, issue a purchase order, or send a tenant notice needs explicit permissions, approval thresholds, logs, escalation, and a stop mechanism. If those controls are absent, keep the system in recommendation or draft mode.

What to expect next

The strongest near-term pattern is augmentation: AI handles search, extraction, comparison, prediction, and routine coordination while professionals decide, verify, negotiate, and accept accountability. RIBA’s 2025 report summarizes this view by stating that “AI will radically develop and augment the architect’s role but not replace it.”

Construction is likely to advance first where firms already capture reliable schedule, progress, cost, and document data. Real estate teams may see quicker integration in lease administration and document workflows, while predictive maintenance, valuation, and portfolio automation depend on deeper system integration and stronger controls. The winning implementation is not the one with the most autonomous features; it is the one that improves a defined workflow measurably without obscuring who made the decision.
