Ex-Waymo Engineers Launched Bedrock Robotics With $80M—Then Raised $270M More

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Bedrock Robotics is trying to automate construction without replacing contractors’ existing excavators and other heavy equipment. Founded in 2024 by former Waymo, Anki, Segment, Twilio, and Uber Freight executives, the San Francisco startup emerged from stealth on July 16, 2025, with $80 million in Seed and Series A funding.

That launch was only the beginning. On February 4, 2026, Bedrock announced a further $270 million Series B, taking its disclosed funding above $350 million and putting its reported valuation at $1.75 billion. The company says the new capital will help move from supervised deployments toward its first fully operator-less excavator deployments with customers during 2026.

What Bedrock Robotics is building

Bedrock’s central idea is a retrofit autonomy system for conventional construction machinery. Rather than manufacture a new autonomous excavator from the ground up, the company installs sensors, computing, connectivity, and software on equipment contractors already own or operate.

Its initial product, Bedrock Operator, is focused primarily on excavators, although the company describes broader ambitions for heavy equipment. The system is intended to interpret a jobsite, understand a machine’s condition and task, and execute earthmoving work while people supervise the operation.

That distinction matters. A machine equipped with autonomy hardware is not automatically fully autonomous. Bedrock’s early public deployments were described as supervised or monitored autonomy. “Operator-less” excavator work was presented later as a 2026 target, not as a completed, independently audited commercial rollout.

What the July 2025 launch included

When Bedrock publicly emerged from stealth on July 16, 2025, it announced $80 million in combined Seed and Series A financing. Eclipse led the Seed round, while 8VC led the Series A, according to the company’s launch announcement and contemporaneous coverage from TechCrunch.

Bedrock said its systems were already operating at customer construction sites in California, Arizona, Texas, and Arkansas. The named construction partners were Sundt Construction, Zachry Construction Corporation, Champion Site Prep, and Capitol Aggregates.

The launch positioned construction as the company’s first market because the work combines a large installed base of conventional equipment with tasks that are often repetitive, bounded, and conducted on private or controlled sites. Bedrock also pointed to labor shortages, retirements, schedule pressure, and rising demand for factories, data centers, housing, roads, and energy infrastructure. Those broader labor and market assertions are company claims rather than independent proof of Bedrock’s commercial results.

The founding team

Bedrock is not simply a company founded by “three ex-Waymo engineers.” Its leadership combines autonomy, robotics, software, and industrial-operations experience.

  • Boris Sofman is co-founder and CEO. He previously led Waymo’s self-driving truck program and co-founded Anki Robotics.
  • Kevin Peterson is co-founder and CTO and previously worked at Waymo as an autonomy engineer and leader.
  • Ajay Gummalla is co-founder and vice president of engineering and also previously worked at Waymo.
  • Tom Eliaz is co-founder and vice president of engineering. His background includes Segment and Twilio rather than Waymo.
  • Laurent Hautefeuille is COO and previously held an executive role at Uber Freight.

The founders’ Waymo experience is relevant to the company’s approach, but it does not establish that Bedrock owns, licenses, or directly reuses Waymo’s proprietary self-driving system. The more precise description is that Bedrock is applying experience from road-vehicle autonomy to construction machines.

How Bedrock Operator works

Public descriptions of Bedrock Operator identify several components:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. A roof-mounted sensor rack provides an elevated view of the machine and surrounding work area.
  2. Eight cameras and LiDAR supply visual and depth information for locating terrain, equipment, people, and obstacles.
  3. GPS navigation helps establish the machine’s position and movement.
  4. LTE connectivity supports monitoring and communications.
  5. An onboard computing system inside the cab processes sensor information and runs the autonomy software.
  6. Task software links site conditions, machine state, terrain, and the desired earthmoving objective.

Bedrock has also described installation as same-day and reversible at launch. Those claims should be attributed to the company or contemporaneous industry coverage, rather than treated as independently verified performance guarantees.

Where supported, equipment can return to manual operation. That creates a potentially useful deployment path: a contractor can test autonomy on existing machinery without permanently converting the machine or abandoning conventional operation. It does not remove the need for jobsite procedures, maintenance, human oversight, or a plan for what happens when the system encounters a condition it cannot interpret.

Why construction is different from self-driving cars

Construction sites may be more manageable autonomy environments than public roads. They are often private, geographically bounded, and organized around defined tasks. Excavators also repeat motions such as digging, loading, trenching, and moving material within a planned area.

But construction autonomy is not simply road autonomy transferred to a different vehicle. An excavator must manipulate the environment, not merely travel through it. It must place a bucket accurately, account for changing terrain, avoid people and other machines, and work around materials, utilities, foundations, slopes, and incomplete or changing plans.

That makes the retrofit strategy attractive but technically demanding. Contractors already have fleets, operators, maintenance programs, and attachments. A system that can add autonomy to suitable machines could avoid the capital burden of replacing an entire fleet. Yet compatibility may vary by machine model, age, hydraulic system, condition, attachment, and job type.

What has actually been demonstrated?

The strongest public evidence describes customer-site deployments and supervised autonomy—not a general-purpose, operator-free construction fleet.

At launch, Bedrock said its systems were operating on customer sites in four states, with excavators as the initial equipment focus. The Association for Advancing Automation later reported that more than 15 Operator systems had been deployed across three states at the time of its report. That figure is dated to that coverage and should not be treated as a current fleet total.

Bedrock later reported a supervised autonomy deployment with Sundt that moved more than 70,000 cubic yards on a 130-acre manufacturing site. The figure is company-reported. It demonstrates a substantial stated field deployment, but it does not by itself establish reliability across different contractors, machines, terrains, weather conditions, or safety environments.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

In its February 2026 financing announcement, Bedrock said it was working toward its first fully operator-less excavator deployments with customers during 2026. That is a milestone the company said it planned to achieve, not evidence that such deployments had already been completed or independently validated.

The significance of the $270 million Series B

Bedrock’s Series B materially changes the scale of the story. The round was announced on February 4, 2026, co-led by CapitalG and the Valor Atreides AI Fund. Bedrock said it brought total disclosed funding above $350 million and reported a post-round valuation of $1.75 billion.

Investor backing can fund engineering, field operations, customer deployments, commercialization, and partnerships. It is not proof of profitability, safety superiority, broad adoption, or a positive return on investment for contractors.

The key business test is whether Bedrock can turn successful deployments into repeatable operations. A single controlled project may be technically impressive while still leaving unanswered questions about installation time, maintenance, connectivity, supervision, insurance, liability, machine compatibility, and payback.

Why the retrofit model could appeal to contractors

  • Lower replacement burden: contractors may be able to use suitable equipment already in their fleets.
  • Reversible adoption: a removable system may reduce the risk of an initial pilot.
  • Faster deployment: a same-day installation claim is different from purchasing and commissioning purpose-built robotic machinery.
  • Mixed-fleet potential: an autonomy and data layer could eventually coordinate different equipment types, although that capability is not established by the current public evidence.
  • Labor leverage: the nearer-term model may involve operators supervising more productive equipment rather than eliminating all skilled workers.

For a buyer, the relevant question is not merely whether an excavator can operate autonomously. It is whether the system improves the economics of a particular machine on a particular type of work after installation, supervision, connectivity, maintenance, insurance, and downtime are included.

The technical risks

Construction environments create failure modes that are less prominent on a mapped public road. Dust, mud, rain, glare, vibration, changing light, and partially obstructed sensors can degrade perception. GPS can become unreliable near buildings, pits, dense equipment clusters, or other obstructions.

Workers, trucks, stockpiles, temporary structures, and terrain can occlude one another. Site plans may change, digital models may be incomplete, and the machine may encounter conditions that were not present during earlier training or testing. Hydraulic and mechanical differences across equipment makes and models can also affect control.

A practical system needs safe behavior after a sensor, computer, connectivity, or machine fault. It also needs a clear handoff when human intervention is required. Excavating near utilities, foundations, roads, or existing infrastructure adds precision and consequence to those decisions.

Safety, jobs, and the meaning of “operator-less”

Terms such as “safer,” “superhuman,” “expert-level,” and “24/7” should not be treated as established facts without comparative safety data, operating limits, and independent validation. Bedrock’s marketing or investor language may describe intended benefits, but the public material does not provide enough evidence to prove them across ordinary construction conditions.

The workforce effect is similarly unsettled. A near-term deployment could move operators away from repetitive excavation and toward supervision, planning, maintenance, and higher-value tasks. Experienced workers might oversee multiple machines, while new roles could emerge in remote operations and autonomy safety management.

If operator-less operation scales, some direct machine-operation hours could eventually decline. That is a possible industry consequence, not a demonstrated Bedrock outcome. The more defensible conclusion is that the company is testing a model of labor augmentation first, with potential labor displacement dependent on reliability, economics, regulation, and customer acceptance.

How Bedrock compares with other approaches

Bedrock sits in a broader construction-automation market. The relevant alternatives are not all direct substitutes:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Built Robotics: autonomous construction equipment and retrofit-oriented systems.
  • Teleo: remote operation and supervised autonomy for heavy equipment, potentially better suited to contractors that want a human in the control loop.
  • Pronto: more closely associated with autonomous off-road, haulage, and mining applications.
  • Polymath Robotics: broader autonomy-platform positioning for industrial and off-road vehicles.
  • Caterpillar: an established OEM with integrated autonomous and machine-control products.

Contractors may also find that grade-control systems, fleet telematics, remote monitoring, collision-avoidance tools, or teleoperation offer a better first step than full autonomy. These technologies can provide incremental productivity or safety benefits without changing how every machine operates.

Questions contractors still need answered

Bedrock has not publicly disclosed standard list pricing, installation fees, subscription rates, customer payback periods, revenue, gross margins, or a detailed deployment-contract structure in the supplied material. A prospective buyer would need to ask:

  • Which makes, models, attachments, and machine ages are supported?
  • What work can be performed autonomously, and what requires supervision?
  • Who is responsible when the system stops, misclassifies an obstacle, or damages property?
  • What connectivity is required, and how does the machine behave when LTE or GPS is degraded?
  • How are maintenance, sensor cleaning, calibration, software updates, and repairs handled?
  • What staffing is required for supervision and emergency intervention?
  • How do insurance, safety plans, contracts, and local rules address autonomous operation?
  • What utilization and job duration are needed to justify the system financially?

Bottom line

Bedrock Robotics is a credible, well-funded attempt to commercialize autonomy for existing construction equipment. Its strongest strategic choice is also its clearest test: retrofitting machines that contractors already understand could make adoption easier than buying an entirely new robotic fleet.

But the public record supports a measured conclusion. Bedrock has reported customer deployments, a large supervised excavation milestone, and major investor backing. It has not yet publicly established that operator-less excavators can work safely, reliably, economically, and at scale across ordinary contractor fleets. The company’s transition from supervised autonomy to repeatable operator-less operation is the milestone that will determine whether its ambitious construction thesis holds up.
