There is no universal winning powertrain. Battery-electric equipment is usually the strongest fit when your site can provide the required charging power and predictable charging windows. Hydrogen fuel-cell equipment deserves assessment for sustained, high-demand work or sites with limited grid capacity, but only where hydrogen delivery, storage, refueling, cooling and permitting are workable. “Hybrid” is not a single technology: the exact machine architecture and energy pathway matter more than the label.
Choose by matching the machine and duty cycle to the site’s energy logistics. Collect shift energy use, peak power, operating hours, downtime tolerance, grid capacity, energy prices, hydrogen supply details and local rules before comparing delivered-machine and infrastructure costs. Current evidence does not establish a like-for-like lifecycle-cost or emissions winner across equipment classes, duty cycles, energy mixes and regions.

Start with the site, not the powertrain label
A loader working short cycles near a switchboard has a different energy problem from a 240-tonne mine truck hauling continuously in a remote pit. The first decision is therefore the work pattern.

- Identify the exact machine class, operating weight, attachment or payload and the work it performs.
- Record hours per shift, active versus idle time, number of shifts, days per week and seasonal changes.
- Measure energy use per shift and the highest instantaneous power demand rather than relying on a brochure’s nominal rating.
- Set a downtime limit: a machine that can stop for a long recharge may be acceptable on one site and unusable on another.
Map the operating environment
Dust, mud, low travel speed, ambient temperature, elevation and restricted access affect cooling and packaging. The U.S. Department of Energy’s 2024 assessment of off-road vehicles identifies dirty and dusty conditions, thermal management, radiator and cooling-fan packaging, and onboard hydrogen storage as specific fuel-cell challenges. Those constraints apply even when the energy source looks attractive on paper.

Separate peak power from daily energy
A site may have enough daily electricity but not enough instantaneous capacity to start several high-power chargers together. Conversely, a large connection may be available while the shift schedule leaves no practical charging window. Hydrogen planning has the same two-part problem: total kilograms required and the rate at which those kilograms can be delivered and dispensed.
At-a-glance comparison
| Option | Conditions that can favor it | Main constraints and evidence limits | Questions to answer |
|---|---|---|---|
| Battery-electric | Sufficient grid or dedicated generation, charging capacity and predictable charging windows; charging can be scheduled around shifts. | Very large machines may require substantial charging infrastructure. A project target is not a general measured operating result. | What is energy use per shift? Can the site supply peak load? Is opportunity charging possible? What will grid upgrades and outage backup cost? |
| Hydrogen fuel-cell electric | Heavy or sustained duty and limited grid access, provided hydrogen delivery, storage and safe refueling are dependable. | Off-road integration faces cooling, dust, packaging and storage challenges. Recent excavator evidence is a company-reported trial; refueling speed and onboard supply remain issues. | Is hydrogen available in the required purity and volume? Who supplies and stores it? How long does refueling take? What approvals and emergency procedures apply? |
| Hybrid or power-agnostic | A specific machine combines electric storage with another energy source, or a modular platform preserves options as infrastructure develops. | “Hybrid” can describe materially different architectures. Announced future battery or hydrogen configurations should not be treated as generally available machines. | What powertrain is installed today? Which components are included? Can it operate in the intended mode? What conversion and infrastructure work remains? |
When battery-electric equipment fits
Battery-electric machines are easiest to justify when the site has a reliable electrical supply, a repeatable work pattern and enough idle or shift-change time to recharge. A planned charging schedule can align with breaks, truck loading cycles or a second machine taking over. Opportunity charging can reduce the battery size required, but it concentrates demand into short intervals and may increase the required charger rating.
Infrastructure checks
- Confirm the service voltage, transformer capacity, available spare capacity and distance to the proposed charger location.
- Calculate simultaneous peak demand if multiple machines charge together.
- Specify charger rating, connector compatibility, controls and communications with the machine supplier.
- Price trenching, switchgear, protection, civil works, fencing, commissioning and a backup plan for outages.
- Allow for a temporary or mobile charging arrangement during grid interruptions or construction of the permanent connection.
Scale changes the engineering. An Australian Government release on a 2024 project described a target of 6 MW charging for 240-tonne battery-electric trucks within 30 minutes. That is an announced project capability, not an independently established charge time for all mine trucks. Treat it as an infrastructure design reference and verify the actual machine, charger and operating profile.

Continuous high-load work can leave too little time to recharge between shifts. Extreme temperatures may alter usable energy and charging performance, while dust and cooling requirements still affect the machine even though the energy storage is electrical. If a site must install generation solely to charge equipment, compare the generator, fuel, storage and maintenance chain with the alternatives rather than calling the machine “grid-free.”

When hydrogen fuel-cell equipment fits
Fuel-cell electric equipment converts hydrogen to electricity onboard, with a battery or other electrical buffer handling transient loads. It can be attractive where a machine works for long periods and battery charging would require an impractically large connection or long stoppage. The advantage exists only if hydrogen can arrive in the right quantity, be stored safely and be dispensed within the available turnaround time.
Supply and refueling questions
- Identify the hydrogen source, production pathway, delivery route and contractual reliability.
- Specify storage form, usable storage volume, pressure or temperature requirements and the footprint of the storage compound.
- Measure refueling time at the expected flow rate, including connection, checks, cooling and disconnect procedures.
- Define who owns the supply equipment and who is responsible for inspection, maintenance and emergency response.
- Obtain permits for storage, vehicle access, hazardous areas and fire protection before committing to the machine.
The DOE’s 2024 assessment notes that fuel cells require cooling and that low vehicle speed, radiator and fan packaging, dust and onboard hydrogen storage complicate off-road applications. A June 2024 DOE notice concerning validation of a liquid-hydrogen tank and related systems for a surface-mining electric dump truck shows that high-capacity onboard storage is still an active development area, not proof of broad commercial readiness.
Fuel-cell evidence and its limits
In a December 2025 site trial, Komatsu, Obayashi and Iwatani used a medium-sized hydrogen fuel-cell excavator to move surplus soil. Komatsu’s February 16, 2026 release said the excavator delivered work performance equivalent to a conventional diesel model in that test and reported lower operator fatigue, vibration and noise with improved awareness. The same release said greater onboard hydrogen supply and faster refueling are still needed. That result applies to the reported proof of concept, not every excavator, climate or duty cycle.
The European Commission CORDIS H2MAC report for the period ending June 30, 2025 describes planned quarry demonstrations of a fuel-cell excavator and shredder, including a simultaneous 1,000-hour demonstration objective. Its figures are project estimates: at least 30 tonnes of CO2-equivalent per year for the excavator, 138.4 tonnes for the shredder, up to 11 dB(A) of noise reduction, and annual hydrogen consumption of 2.54 tonnes and 11.78 tonnes respectively. They are anticipated impacts, not independently verified general equipment results.

Do not confuse fuel cells with hydrogen engines
A hydrogen internal-combustion engine burns hydrogen; a fuel-cell machine produces electricity electrochemically. The DOE assessment says hydrogen engines may have a deployment advantage where fueling infrastructure is lacking, while storage and materials compatibility remain research areas. A hydrogen-engine offer therefore requires a separate emissions, efficiency, cooling, maintenance and refueling analysis.
What “hybrid” can mean
Hybrid may describe a diesel-electric machine with regenerative energy storage, a fuel-cell system paired with a battery, or another combination. A power-agnostic platform may be designed to accept different power sources over time. These are not interchangeable products.
Komatsu announced its first commercialized Power Agnostic 930E truck platform in September 2024, designed around diesel and future battery or hydrogen fuel-cell possibilities. The announcement demonstrates platform flexibility and future pathways; it does not establish that a zero-emission configuration is generally orderable. Ask for the exact customer configuration, installed components, delivery date and operating mode before using the platform in a site plan.

Battery-electric cost boundary
Include demand charges or other electricity tariffs, transformer and switchgear upgrades, charger utilization, battery replacement assumptions supplied by the manufacturer, and the cost of keeping a backup machine available during charging or outages.
Hydrogen cost boundary
Include hydrogen commodity pricing, transport, storage losses or conditioning, dispenser capacity, inspections, hazardous-area controls, emergency equipment and the labor time spent refueling. A low delivered-hydrogen quote is not comparable with a battery quote that excludes the grid connection.
Emissions boundary
State whether the calculation covers only exhaust, electricity or hydrogen production, delivery, construction of infrastructure, maintenance and disposal. Fuel-cell equipment has no carbon exhaust at the point of use, but lifecycle emissions depend on how hydrogen is produced and transported. Battery results depend on the electricity mix and charging losses. The reviewed sources do not provide a like-for-like lifecycle-emissions or total-cost ranking across these technologies.

Safety, approvals and road use
On-site safety planning is separate from public-road legality. For batteries, address high-voltage isolation, damaged equipment, charging access control, thermal events and emergency shutdown. For hydrogen, address leak detection, ventilation, separation distances, ignition control, pressure systems, vehicle impact protection, fire response and competent-person training.

Rules vary by jurisdiction and by whether the machine stays on private land. In an April 8, 2025 response, the UK government said it would update road-use regulations to allow hydrogen-powered non-road mobile machinery and agricultural machinery on public roads. It did not take forward retrofitting at that time. That decision does not establish road access elsewhere; check the authority, route, machine certification and transport permits that apply to your site.
A practical selection process
- Document the duty cycle. Log payload, travel distance, grade, idle time, shift length, ambient conditions and energy use for representative busy and quiet days.
- Set service requirements. Define acceptable refueling or charging time, minimum reserve, maximum downtime and whether a spare machine is available.
- Audit energy access. Obtain written grid capacity and upgrade estimates. For hydrogen, obtain source, delivery frequency, storage and dispensing data.
- Screen the machine configuration. Reject generic “hybrid” claims until the installed architecture, payload, thermal system and software are documented.
- Design the safety case. Map charger or hydrogen-compound locations, access routes, emergency isolation, fire protection, training and inspection responsibilities.
- Model total cost and emissions. Use the same service hours, accounting boundary, energy prices, infrastructure life and backup assumptions for every option.
- Run a staged demonstration. Test the proposed machine on representative material and shifts, measuring productivity, energy use, refueling or charging time, noise, operator feedback and unplanned downtime.
- Commit only after verification. Put performance, infrastructure scope, supply reliability, warranty and service response into the contract.
Common mistakes and how to avoid them
- Choosing by headline range: replace brochure range with measured energy per shift under your payload, grade and weather.
- Ignoring peak demand: calculate simultaneous charger load and the electrical protection and transformer needed to support it.
- Treating hydrogen availability as a given: secure a delivery and storage plan before ordering the machine.
- Calling every multi-source machine a hybrid: name the architecture and list what is installed now.
- Using demonstration figures as guarantees: label project targets, estimates and company-reported trials, and test your own duty cycle.
- Counting only tailpipe emissions: publish the lifecycle boundary and energy assumptions alongside every result.
- Forgetting non-road rules: verify private-site and public-road requirements separately.
Frequently asked questions
Can a battery-electric machine work at a remote site with no grid connection?
Yes, if the site supplies a dependable charging source such as dedicated generation and storage, but that system must be sized and costed as part of the equipment project. The DOE has also discussed fuel cells for remote power generation as a way to charge battery-electric equipment where high-power transmission is limited. Compare the complete generation, fuel and maintenance chain with direct hydrogen fueling.
Does a fuel-cell machine automatically have lower lifecycle emissions?
No. Point-of-use exhaust and lifecycle emissions are different measures. Hydrogen production, compression, transport and storage determine much of the upstream footprint, while battery results depend on the electricity supply and charging losses. Use a common boundary and site data before claiming an emissions advantage.
Can an existing diesel machine simply be converted?
Do not assume so. Conversion affects structural packaging, cooling, controls, certification, warranty, payload and emergency procedures. The UK’s 2025 road-use response did not take forward retrofitting for the machinery covered there, and other jurisdictions may differ. Treat a retrofit as an engineered, approved project rather than a configuration shortcut.
Frequently Asked Questions
What information should I request in a supplier proposal?
Request the exact machine configuration, duty-cycle energy data, charger or dispenser specifications, infrastructure scope, safety documentation, service response, warranty terms and assumptions behind any cost or emissions claim.
How should a site handle an announced future powertrain option?
Plan only for the configuration that is available, certified and contractually supplied today. Treat future battery or hydrogen modules as options until delivery timing, compatibility, performance and infrastructure requirements are documented.
