Design-build firm or separate architect and contractor: which is right for a remodel?

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Neither delivery method is automatically cheaper, faster, or better. Choose a design-build firm when one contract, a single coordination point, and an integrated designer-builder team fit your priorities. Choose separate architect and contractor agreements when you want a direct architect relationship and the ability to seek competitive bids from completed design documents. The right choice depends on the actual people, scope, price basis, schedule, authority, and change-order rules in the proposed agreements.

Start with the difference in contracts

The delivery method determines who you hire and how responsibility is divided. It does not, by itself, guarantee a project outcome.

Separate architect and contractor (design-bid-build)

In the conventional arrangement, you sign one contract with an architect for design and another with a contractor for construction. The architect develops drawings and specifications, commonly through a sequence of design, bidding, and construction. Once the design documents are sufficiently complete, you can ask one or more contractors to price the same defined scope. The contractor then signs a construction contract directly with you.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The American Institute of Architects (AIA) describes this as a process in which complete, prescriptive contract documents are prepared before competitive bidding. See AIA’s primer on project delivery terms for the standard terminology.

Design-build

With design-build, you sign one owner contract with a design-builder for both design and construction. The design-builder may be architect-led or contractor-led and may employ or separately retain architects, engineers, and specialty consultants. Design and construction can overlap, so some early work may begin while later design packages are still being developed.

Because design-build arrangements vary, the contract must identify exactly who performs each service, who has authority to approve design decisions, and who carries responsibility for coordination. A single contract creates one contractual counterparty; it does not automatically answer every question about design authority, professional obligations, or your remedies if something goes wrong.

Architect-led and contractor-led design-build are not the same

Architect-led design-build

An architect-led firm typically holds the prime contract with you and retains or subcontracts the builder. You may receive a unified proposal while the architect remains the principal point of contact. Confirm whether the architect or another person controls construction pricing, subcontractor selection, site supervision, and payment applications.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Contractor-led design-build

In a contractor-led structure, the contractor generally holds the prime contract and retains the architect. In that circumstance, the design-builder—not you—is the architect’s client. That relationship can affect how design instructions, certification, and disputes are handled. Ask the agreement to state the architect’s authority, independence in addressing code compliance, and procedure for conflicts between budget pressure and professional obligations. AIA discusses these role questions in Defining roles in design-build projects.

Do not assume that an architect named in a proposal represents you directly. Read the consultant agreements or contract exhibits and obtain local legal advice if the allocation is unclear.

Which priorities point toward each option?

Design-build may fit when integration is your priority

  • You prefer one contract and one escalation path for design and construction issues.
  • You want the designer and builder coordinating details, sequencing, and pricing as a team.
  • You are comfortable evaluating a complete team rather than separately selecting an architect and a builder.
  • You value the possibility of overlapping design and construction phases, subject to a realistic schedule and clearly defined release packages.

Before choosing it, identify who makes design decisions, how the architect’s professional role is protected, what is included in the lump sum or other price basis, and how changes are approved. A single point of responsibility is useful only if the contract gives that point enough authority and provides a workable dispute process.

Separate contracts may fit when independent design control matters

  • You want a direct relationship with an architect whose primary contractual duty is to you.
  • You want to solicit bids from multiple contractors using the same completed drawings and specifications.
  • You expect to make design decisions before selecting the builder.
  • You want the architect to provide defined construction-administration services, such as reviewing submittals, answering field questions, and observing progress.

The trade-off is coordination. You must make decisions across two agreements, understand which party is responsible for an error, and manage communication among the architect, contractor, consultants, and permitting authorities.

Compare proposals on the terms that actually control risk

Ask both delivery teams to answer the same questions in writing. A polished presentation or a familiar label is less useful than a precise allocation of work and authority.

Comparison point Questions for a design-build proposal Questions for separate architect and contractor proposals
Contracts and responsibility Who signs the owner contract, and which designers and subcontractors are bound to the design-builder? What does each contract cover, and which party coordinates information exchanged between them?
Architect’s client Does the architect represent you or the contractor? What authority does the architect have to reject nonconforming work or require code-compliant revisions? Confirm the architect’s direct contract with you and the exact construction-phase services included.
Design completion Which drawings and specifications will be complete before construction starts, and which will be issued later? What documents will be finished before bidding, and are all bidders pricing the same scope?
Price basis Is the price fixed, cost-plus, guaranteed maximum, or a combination? Which allowances, exclusions, and escalation clauses apply? How is the architect’s fee calculated, and how will each contractor’s bid identify allowances, alternates, taxes, and exclusions?
Schedule Which phases overlap, what milestones trigger payments, and what happens if a late design decision delays work? How long are design, bidding, and construction expected to take, and who updates the schedule when one party’s work affects the other?
Changes Who can authorize a change, how is its cost calculated, and can work proceed before you sign a written change order? Which changes require the architect’s instruction, the contractor’s quotation, or your approval under each contract?
Construction support Who answers field questions, reviews submittals, observes quality, and certifies payment applications? List the architect’s construction-administration visits and reviews separately from the contractor’s supervision duties.
Defects and disputes How are design errors, workmanship defects, warranty claims, and conflicts between architect and builder assigned and resolved? How will you pursue a claim when the architect says the contractor is responsible, or the contractor says the drawings are deficient?

If a proposal answers these questions with phrases such as “as required” or “standard practice,” request a definition in an exhibit. Undefined scope is a common source of later disagreement.

Cost: why there is no universal winner

The available AIA guidance explains how the two methods are organized but does not establish a general residential-remodel advantage in cost, completion time, satisfaction, or defect rates. Design phase overlap can reduce waiting between phases, but it can also mean that pricing is based on incomplete information and that later design decisions produce changes. Competitive bidding can improve price comparability, but a longer preconstruction period and additional owner coordination may offset that benefit.

  • Design fees, engineering and consultant fees, permit assistance, and reimbursable expenses.
  • Construction price or cost formula, including the date on which pricing is valid.

  • Taxes, insurance, bonds, supervision, dumpsters, temporary facilities, and escalation provisions.
  • Contingency treatment and the definition of an unknown condition that permits an additional charge.

A low initial number may simply contain more exclusions or smaller allowances. Ask for a reconciliation showing what each bidder included and what remains your responsibility.

Schedule and phase overlap: what to verify

How design-build sequencing works

A design-builder may release demolition or early procurement before every drawing is complete. That can help when long-lead items or site work must start early. It also creates decision deadlines: changing a layout after framing, rough-ins, or ordering can generate redesign and restocking costs. Require a milestone schedule showing design issue dates, owner approvals, permit submissions, procurement releases, construction starts, inspections, and substantial completion.

How separate contracting sequences work

With an architect and contractor hired separately, the conventional sequence is design, bid, then build. You can compare bids on a common document set, but construction generally cannot begin until the relevant drawings, specifications, permits, and contractor agreement are ready. Ask the architect to identify which services continue after bidding and how quickly field questions and submittals will be answered.

In either method, obtain a schedule with assumptions and a written process for extensions. A calendar date without decision deadlines, procurement allowances, and responsibility for delays is not a reliable completion commitment.

How to run a fair selection process

  1. Define the project. Record the rooms, structural work, performance goals, finish level, accessibility needs, phasing constraints, and whether you will live in the home during construction.
  2. Choose the delivery structures to investigate. Interview at least one credible integrated team and, if available, an architect who can lead a separate bid process. Verify licenses, insurance, references for comparable remodels, and experience with your jurisdiction.
  3. Interview the actual project team. Meet the person who will answer daily questions, not only the salesperson or principal. Ask who remains assigned after contract signing.
  4. Issue identical information. Give each team the same survey, existing drawings, photographs, program, budget range, and finish assumptions. Require written assumptions and exclusions.
  5. Review design authority. Identify who can approve substitutions, interpret drawings, certify completion, and direct correction of nonconforming work.
  6. Normalize the prices. Compare allowances, alternates, contingencies, taxes, and owner-supplied items line by line. Ask for unit rates for likely changes.
  7. Test the change process. Request a sample change-order form showing labor, material, markup, schedule effect, and approval signatures. Make clear that emergency work and ordinary changes follow different rules if that is intended.
  8. Have the agreement reviewed locally. Confirm licensing, permit, lien, insurance, payment, warranty, termination, and dispute provisions under the law where the property is located.

Contract documents and AIA references

AIA’s catalog identifies A145-2015 as a standard-form owner–design-builder agreement for a one- or two-family residential project. It also identifies A113-2022 as an owner–contractor agreement intended for a relatively straightforward single-family remodel, such as a kitchen or bathroom. AIA states that A113 does not include design phases or construction-administration services by a third-party architect. See the AIA list of current Contract Documents for those document descriptions.

These forms describe defined scopes; they are not legal advice and are not a guarantee that a document fits your project, contract structure, or jurisdiction. A major addition, structural alteration, historic property, or multi-phase remodel may require additional agreements and consultant services. Have a locally qualified attorney and, where appropriate, your architect review the final documents before signing.

Common failure points and how to prevent them

“One contract” hides multiple layers

Ask to see the design-builder’s organizational chart and consultant scope. Confirm who signs the architect’s agreement, who carries professional liability insurance, and how you receive design files, calculations, and permit documents if the relationship ends.

Allowances are mistaken for fixed prices

An allowance is a budgeting assumption, not a guaranteed final cost. Require the quantity, unit price, installation labor, taxes, and markup to be stated. Decide what happens when your selection exceeds or falls below the allowance.

Construction starts before design decisions are settled

Do not approve an early package without listing the unresolved decisions that could affect it. Tie each release to a documented owner approval and identify the cost and schedule effect of changing it later.

Two contracts leave a coordination gap

For separate contracting, assign responsibility for existing-condition verification, consultant coordination, shop-drawing review, site meetings, and correction of drawing conflicts. Put communication protocols and response times in the architect’s and contractor’s agreements.

Code and budget conflicts are handled informally

Require written direction when a proposed cost reduction affects code, durability, accessibility, energy performance, or warranty. In contractor-led design-build, specifically state how the architect raises and resolves a code concern when it conflicts with the budget.

Questions to ask before signing

  • Who is my day-to-day contact, and who can make a binding decision?
  • Who prepares permit and construction documents, and who pays for revisions required by the authority having jurisdiction?
  • Who checks completed work and answers field questions, and how often will that person visit?
  • What existing conditions are assumed, and what evidence supports those assumptions?
  • Which items are excluded, owner-supplied, or covered only by an allowance?
  • What markup applies to subcontractor changes, credits, and unused allowances?
  • What happens if the architect, contractor, or a key subcontractor becomes unavailable?
  • How are payment disputes, defective work, warranty claims, and termination handled?
  • When do you receive final drawings, manuals, warranties, lien releases, and closeout documents?

Geography, licensing, and professional advice

The terminology and contract references above are U.S.-oriented. They do not determine architect or contractor licensing, permit procedures, consumer protections, lien rules, or enforceability of particular clauses in your location. Verify requirements with the local building department and licensing authorities. For a project-specific interpretation of risk, payment, insurance, or dispute language, consult a qualified attorney in the property’s jurisdiction. AIA notes that design-build agreements are often customized and advises architects to consult legal counsel; homeowners need their own advice rather than relying on a generic form.

A practical decision rule

Select design-build if, after reviewing the contract, you can identify one accountable team, a clear architect role, transparent pricing, realistic design-release milestones, and a fair written change process. Select separate architect and contractor agreements if direct architect representation and competitive pricing from completed documents are more valuable to you than having one coordinating entity—and if you are prepared to manage the interfaces between the two contracts. In both cases, the quality and clarity of the specific team and agreement matter more than the label on the delivery method.

Frequently Asked Questions

Is design-build always cheaper or faster for a home remodel?

No. The available AIA guidance describes phase overlap in design-build and the conventional design–bid–build sequence but does not establish a general residential cost or schedule winner. Compare scope-matched prices, allowances, exclusions, milestones, and change rules for your project.

Who does the architect work for in contractor-led design-build?

The contractor generally holds the prime contract and retains the architect, so the design-builder—not the homeowner—is the architect’s client. The agreement should state the architect’s authority, code-compliance duties, and conflict-resolution procedure.

Can I use AIA A113-2022 for any remodel?

AIA describes A113-2022 as an owner–contractor agreement for a relatively straightforward single-family remodel, such as a kitchen or bathroom. It does not include design phases or construction-administration services by a third-party architect, and local legal review is still necessary.
