Everything You Need to Know About Air-Source Heat Pumps

Air-source heat pumps move heat with electricity, but the right system depends on a home’s heat loss, climate, distribution and installation design.

An air-source heat pump uses electricity to move heat between outdoor air and your home. It can heat a home, and many systems can also cool it. Whether one is a good fit depends on your home’s heat loss, local winter conditions, equipment selection, heat distribution and installation—not simply on whether the home has underfloor heating.

How does an air-source heat pump work?

In heating mode, an air-source heat pump extracts heat from outdoor air through a refrigerant circuit. A compressor raises the refrigerant’s pressure and temperature, and an indoor heat exchanger transfers heat to the home. The basic process is similar to an air conditioner running in reverse. In cooling mode, a reversible system moves heat from indoors to outdoors.

A typical system has an outdoor heat exchanger and compressor, an indoor heat exchanger, and equipment to distribute heat around the home. The indoor arrangement may connect to ductwork, one or more ductless indoor units, or a hydronic system that circulates heated water through radiators or underfloor pipes. Some system designs also provide hot water, but layouts and capabilities vary by equipment.

Is my house suitable for an air-source heat pump?

Suitability is a design question, not a simple yes-or-no rule based on a home’s age or existing radiators. The installer needs to determine how much heat the building loses in local winter conditions and whether the chosen system can deliver that heat through the home’s distribution system at an efficient operating temperature.

Heat loss and the building envelope

Insulation and draught reduction can lower a home’s peak heating demand and improve comfort. An assessment should take the building’s condition into account when calculating the system size. Insulation work may be valuable, but it is not a universal prerequisite for every heat-pump installation.

Radiators, underfloor heating and ducts

Radiators can work with a heat pump if they can deliver enough heat at the water temperatures the system is designed to produce. Larger radiators or underfloor circuits can often deliver the required heat at lower flow temperatures, which can support more efficient operation. Depending on the home, the design may call for different emitters, changes to ductwork, or another distribution solution.

Underfloor heating is not mandatory. A home with radiators should be assessed on heat loss, radiator output and the required water temperature—not ruled out by the presence of radiators alone.

One heat source or a planned backup

A system can be designed to meet the home’s entire space-heating load, or it can be paired with a backup heat source for the coldest conditions. The right approach depends on the equipment, local climate, building heat loss and project economics. The installer should explain which conditions the design covers and how the backup will operate.

Can an air-source heat pump work in a cold climate?

Yes. Cold air still contains heat, and cold-climate models are designed to operate and retain useful heating capacity at lower outdoor temperatures. But a broad label is not a substitute for checking the performance of the specific model against the home’s local winter design conditions.

ENERGY STAR’s cold-climate criteria include a coefficient of performance (COP) of at least 1.75 at 5°F and at least 70% of the model’s heating capacity at 5°F compared with its rating at 47°F, under the specified test methods. These are product certification criteria, not a guarantee that a particular unit will meet every home’s heating load in every location.

Ask for the model’s verified heating capacity and efficiency at temperatures relevant to the site, then compare those figures with the calculated heat loss. Also establish the local design temperature and how the system will provide heat if demand exceeds the heat pump’s available capacity.

Which heat-pump system and distribution type should I compare?

The system type must suit the building and its existing or planned heat distribution. A product’s certification or advertised rating does not establish that it is correctly sized for a particular home.

Distribution arrangement How it delivers heat What to check in the design
Ducted Uses ductwork to distribute heated or cooled air through the home. Ask whether the ducts are suitable and sealed, and whether the design accounts for any duct losses or required modifications.
Ductless Uses indoor units to deliver heating or cooling directly to the spaces they serve. Confirm the proposed indoor-unit locations and capacity suit the rooms and the home’s overall heating needs.
Hydronic Transfers heat to water circulated through radiators or underfloor piping. Check whether the emitters can meet the room-by-room demand at the proposed water temperature, or whether changes are needed.

For any type, compare verified heating capacity and efficiency at relevant outdoor temperatures, seasonal efficiency ratings, operating noise, electrical and panel requirements, backup strategy, controls, warranty and the complete installed scope. How much does an air-source heat pump cost to install?

There is no single installation price that applies across countries or homes. The Energy Agency gives an indicative UK installation range of £7,000–£13,000; the page does not state a year for that figure. It is not a quote or a reliable estimate for another country, and the cost for an individual UK project may vary with heat-pump size, property, new-build versus retrofit, and changes required to the heat distribution system.

Compare itemized quotes based on the same scope. Check whether each includes the equipment, heat-loss assessment, distribution changes, electrical work, hot-water equipment if applicable, controls, commissioning and any planned backup heating. A lower headline quote may omit work another installer has included.

What incentives are available?

Incentives depend on location, eligibility and installation date. For U.S. taxpayers, current IRS guidance states that the Section 25C credit is not allowed for property placed in service after December 31, 2025. The IRS’s 2025 Form 5695 instructions describe the limits and eligibility requirements for eligible 2025 installations. Those details should not be read as a 2026 federal credit for later installations.

State, local and utility programs—and incentives outside the United States—require a location-specific check. Confirm the current rules with the relevant government agency or utility before including an incentive in a project budget.

How can installation quality affect performance?

Equipment selection is only part of the result. The system needs to be sized for the home and climate, matched to the distribution system and installed in line with manufacturer instructions and local codes. DOE guidance warns that poor sizing and selection can affect performance, comfort and efficiency. DOE’s FEMP guidance identifies oversizing, improper refrigerant charging and leaky ducts as issues that can reduce efficiency and comfort and shorten equipment life.

Before work begins, understand how the installer calculated heat loss and selected capacity. At handover, ask for an explanation of the controls and backup operation, along with the commissioning information and equipment documentation needed to operate and maintain the system.

What should I ask an installer?

Ask each prospective installer for clear, comparable answers to these questions:

  • What heat-loss calculation and local winter design conditions did you use to size the system?
  • What heating capacity and efficiency does the proposed model deliver at the outdoor temperatures relevant to this home?
  • How will the existing ducts, radiators or underfloor heating affect the design, and what changes are included?
  • Are insulation, draught-proofing, radiator, electrical-panel, duct or hot-water changes recommended? Which are included in the quote?
  • Will the heat pump cover the full space-heating load, or will a backup source operate under specified conditions?
  • Where will the outdoor unit go, what operating sound should be expected, and how were its placement and clearances chosen?
  • What controls, commissioning checks, warranties and handover documents are included?
  • Can you provide an itemized quote that separates equipment, installation and any additional work?

Get multiple quotes and compare the design basis and included scope, not only the total. The installer should be qualified for the work and follow the equipment manufacturer’s instructions and applicable local codes.
