What LMBR says SHADOW MODE does
Hardware Retailing reported the announcement on September 30, 2026, describing SHADOW MODE as a baseline-setting assessment of lumberyard, truss, and building-material workflows and data. LMBR says the assessment runs alongside existing operations and compares its recommendations with decisions the team actually made. Its stated goal is to build a value case from the customer’s operation rather than from an industry average. These are descriptions from LMBR and the reporting publication, not independently verified performance findings. Hardware Retailing’s announcement
LMBR describes the current starting offer as a one-branch Shadow Pilot. The company says it analyzes customer-authorized structured exports covering product, inventory, quotes, and orders, preserves source lineage, and sends uncertain interpretations to a person. LMBR’s product page and its LinkedIn company profile describe the offer; availability and scope may change.
What “read-only” means for an operator
In LMBR’s description, the existing ERP remains the system of record: SHADOW MODE observes authorized data but does not write changes back or execute operational actions. That distinction matters when assessing an AI tool in a live business. A read-only assessment is not the same as an automated workflow deployment, and it does not itself alter quotes, orders, inventory, or other records.

Before sharing data, an operator should still agree with the vendor on the exact data authorized for access, the systems and workflows in scope, and the boundaries of the assessment. LMBR says its process includes agreeing on a baseline and success criteria, defining data and read/write boundaries, calibrating the system, conducting the assessment, reviewing a value ledger, and expanding only where proven. This is the vendor’s account of its process, not an independently audited methodology.
What data and tasks are included—and excluded
The current pilot is described as working from structured product, inventory, quote, and order exports. LMBR says PDF, photo, scan, handwriting, and OCR-to-quote intake are not offered in Shadow Mode. A business whose key workflow depends on extracting information from documents or images should confirm whether that work is outside the pilot rather than assume it is covered.

That stated scope also means the assessment should be judged against the workflows and data actually included. A useful evaluation asks whether recommendations can be traced to the authorized source data, how uncertain interpretations are handled, and whether the findings match decisions the team considers sound and actionable.
How to interpret a projected value case
LMBR says its value-model figures use inputs supplied by the customer and are structural estimates, not quotations, guarantees, or customer results. The company also says its yard model and guided demo use illustrative data. A modeled opportunity therefore should not be treated as realized savings, validated accuracy, or proof that a workflow improvement has been implemented and sustained. LMBR’s product page

No named customer outcome or independently verified savings statistic is established in the cited announcement and product information. LMBR’s official page puts the evaluation question this way: “You are not asked to trust a claim. You are asked to look at what LMBR concluded about your operation, and whether it was right.” That frames a practical test: examine the underlying cases, confirm the baseline, and decide whether the recommendations were accurate and useful to the operation.

- Scope: Which branch, workflows, and structured exports are included?
- Access: What data is authorized, and what does read-only access mean for each connected system?
- Baseline: How will the business agree on current performance and success criteria before analysis begins?
- Review: How will recommendations be checked against actual team decisions, and who handles uncertain interpretations?
- Value: Which figures are modeled estimates, and what evidence would be required before calling a benefit validated or realized?
- Next step: What separate controls and approvals would apply before any later workflow is allowed to write or act?
These questions help keep an assessment distinct from deployment. LMBR presents SHADOW MODE as a way to evaluate operational opportunities before a controlled BOLT-ON workflow is considered; operators should assess any later implementation on its own scope, permissions, and evidence.
