Cut Your Own Gears With This DIY Machine

A belt-driven M16 machine tap can cut some functional brass and steel gears as a blank rotates on a bearing. Here’s how the DIY cutter works and how it differs from indexing, hobbing and shaping.

A compact homemade cutter can make functional gears by driving an M16 machine tap into a gear blank while the blank is free to rotate. A sliding bearing support and hand-turned threaded rod control the feed. Hackaday describes the method as useful for some brass and steel gears, but not as a precision gear-production system or a way to create highly complex tooth forms.

How the tap-driven cutter works

Maciej Nowak’s homemade machine, described by Hackaday on January 27, 2023, uses a small motor and belt-driven pulley to spin an M16 machine tap. The gear blank sits on a sliding linear-bearing support. Turning a threaded rod by hand advances the support and controls how deeply the tap engages the blank. As the tap cuts, the blank rotates on its bearing, forming tooth spaces around its circumference. Hackaday’s account of the machine identifies a machine tap rather than a hand tap; its smaller flutes are more suitable for this use.

What the feed mechanism does

The threaded rod is the operator’s means of setting engagement and depth, while the linear bearing guides the workpiece support as it advances. This is a manually controlled arrangement, not a CNC feed system. The article does not report accuracy, repeatability, load capacity, or cost comparisons, so it should be treated as a practical maker’s workaround rather than a measured production method.

What kinds of gears it can make

Hackaday says the machine can produce usable brass and steel gears for some purposes, while noting that it does not form highly complex tooth shapes needed for ultimate performance. The article also points to a possible use with M16 threads: gears made this way can work with them as worm gears. Those are qualitative claims about this build, not a guarantee of compatibility or performance for every gear design.

How this differs from other gear-cutting methods

“Gear cutting” covers processes with different tooling and motion. Helicron’s workshop overview describes cutting individual tooth spaces with indexing, hobbing with a specialized cutter and synchronized blank rotation, and gear shaping with a single-point cutter or specialized generating motion. The tap-driven machine is not automatically equivalent to a precision hobbing setup; the process and resulting tooth form depend on the tool and machine arrangement.

A separate Arduino-controlled plastic cutter

An Arduino Blog build uses a small circular blade and stepper-driven indexing of the blank. The October 13, 2022 article says it is mainly intended for nylon and other plastics, allows the user to set diameter and tooth count, and requires a different blade to change the tooth-cut profile. Its listed components include an Arduino Nano, Nextion touchscreen, two stepper motors, motor drivers, and a larger DC motor. These details belong to that separate design, not the M16 tap cutter. Arduino Blog’s description of its machine explains that approach.

A historical tap-driven example

A Meccano design reproduced from a March 1972 Meccano Magazine article uses a 9/16-inch Whitworth tap in a rigid frame. Its scan describes examples using brass, aluminium, PVC, and nylon stock, and reports that the pictured build cut a 60-tooth nylon gear. That result belongs to the historical Meccano design, not to Nowak’s M16 machine. The scan attributes its reproduction to T. Edwards in April 2003. The scanned Meccano gear-cutter plan stresses that the frame should be square and rigid.

What to verify before building or using the design

  • Tooth form and mating part: establish whether the resulting profile and compatibility are suitable for the gear’s intended job; the Hackaday article warns against expecting highly complex tooth shapes.
  • Tool choice: the featured build specifies an M16 machine tap. It does not identify a brand or exact SKU, so confirm the appropriate tap form and geometry for the setup rather than assuming any M16 tap is interchangeable.
  • Material and outcome: Hackaday specifically mentions brass and steel as usable in some applications. Do not infer a broader material range or a performance guarantee from that description.
  • Process requirements: consider whether the project needs manual feed, indexed cuts, synchronized hobbing, or shaping motion; those are different approaches, not interchangeable names for one machine.
