Your mattress may be too firm if it creates concentrated pressure at your shoulders or hips, leaves you stiff or sore in the morning, feels hard rather than gently conforming, or makes you repeatedly change position to get comfortable. Sleeping better on a softer bed is another useful clue—but firmness is personal, and a firm mattress is not automatically unsupportive.
The short answer
Your mattress may be too firm if it leaves concentrated pressure on your shoulders or hips, causes localized morning soreness that improves when you move, feels hard rather than gently conforming to your body, or keeps you changing positions to get comfortable. Sleeping better on a noticeably softer bed is another useful clue.

A firm mattress can support your body well, while still being uncomfortably hard for your weight, shape, or sleeping position. Conversely, a mattress can feel soft but fail to support you if it sags. The goal is a surface that cushions pressure points while keeping your spine reasonably aligned.
5 signs your mattress is too firm
1. Your shoulders or hips hurt when you sleep on your side
Side sleepers put a large proportion of their weight on relatively narrow areas: mainly the shoulder and hip. A mattress that does not let those areas sink enough can create pressure, soreness, bruised sensations, tingling, or numbness.

The problem may be especially noticeable when you wake up after spending hours on one side. You may find yourself rolling onto your back or stomach simply to take pressure off a shoulder or hip.
This does not mean every side sleeper needs a soft mattress. Body weight, body shape, and the mattress’s comfort layers all affect the result. But persistent pressure at the shoulder or hip is a strong reason to investigate whether the surface is too firm for you.
2. You wake with localized stiffness or soreness that eases after getting up
Pay attention to the timing. If discomfort is strongest after lying in bed or immediately after rising, then improves as you walk, stretch, and move through the morning, the sleep surface may be contributing.
For example, you might notice soreness in one hip, the upper back near a shoulder blade, or a particular area of the lower back rather than general fatigue throughout your body.
A randomized trial involving people who complained of backache in bed and on rising found better pain and disability outcomes after 90 days among participants using a medium-firm mattress than among those using a firm mattress. That is useful evidence in favor of trying a less rigid surface, but it was a study of people with chronic nonspecific low-back pain—not proof that every person with pain needs a medium-firm mattress or that a mattress is the only cause.
3. The bed feels hard instead of gently conforming to you
Lie in your usual sleeping position and notice whether you feel as if you are lying on the mattress rather than being supported by it. A too-firm bed may feel flat, unyielding, or board-like, with little cushioning under the wider parts of your body.

The firmness label alone is not decisive. A mattress’s comfort layers, materials, thickness, and construction determine how much it contours. Two mattresses described as “firm” can feel very different, and a mattress may soften slightly as its materials warm during the night without becoming an appropriate fit.

What you are looking for is gentle contact across your body—not a deep hammock-like dip, but not obvious gaps or concentrated pressure either.
4. You keep changing position to escape pressure
Frequent repositioning is not automatically a mattress problem. People naturally move during sleep, and temperature, noise, stress, pain, and an unsuitable pillow can all disturb sleep.
It becomes a more useful clue when you repeatedly change position for the same reason: your shoulder goes numb, your hip feels compressed, your knees rub, or your lower back cannot settle. Repeatedly moving away from pressure suggests that the surface may not be distributing your weight comfortably.

5. You consistently sleep better on a softer surface
A guest-room bed, hotel bed, sofa, or temporary topper can provide a useful comparison. If you repeatedly sleep more comfortably on a softer surface, your current mattress may be too firm for you.
It is not conclusive evidence. The other bed may also have a different pillow, temperature, bedding setup, sleep position, or noise level. Expectations can influence perceived comfort too. Still, a consistent improvement across several nights is worth taking seriously—particularly if the alternative surface reduces the same shoulder, hip, or morning-stiffness symptoms.
First check whether the mattress is too firm—or too soft and worn out
Some symptoms blamed on firmness actually come from sagging or a loss of support. Before buying a topper, inspect the mattress in daylight and ask:

- Are there visible dips, deep impressions, broken coils, bulges, or damaged edges?
- Do you roll toward the middle or feel your hips dropping lower than your shoulders?
- Does the discomfort occur because pressure points feel hard, or because your body is sinking unevenly?
- Is the foundation or bed frame properly assembled and adequately supporting the mattress?
A topper can soften a sound mattress. It cannot repair major sagging, broken components, inadequate edge support, or a poor foundation. If the surface is uneven or the mattress is structurally failing, replacement or a warranty claim is usually more sensible than adding layers.
How to test the problem before spending money
- Track the pattern for several nights. Record your sleep position, the exact location of discomfort, when it starts, and whether it improves after getting up.
- Compare pressure with alignment. Pressure at the shoulder or hip points toward insufficient cushioning. A pelvis that sinks, a visible valley, or an unsupported lower back points toward a support or wear problem instead.
- Try a temporary, reversible change if possible. A suitable topper or a softer guest bed can help you determine whether additional surface cushioning changes the symptoms. Do not treat a short experiment as a medical diagnosis.
- Read the mattress policy before altering it. Some sellers limit returns or exchanges after a topper is added, and policies differ by retailer and product. For example, IKEA’s U.S. mattress-exchange terms and its treatment of mattress toppers are separate matters; Saatva also publishes separate mattress and topper policies. Check the current terms for your exact product and country before opening or modifying anything.
- Allow reasonable break-in time for a new mattress. Follow the manufacturer’s instructions, but do not ignore severe, worsening, or persistent pain simply because the mattress is new.
How to fix a mattress that is too firm
1. Add a mattress topper
A topper is usually the most direct fix when the mattress is structurally sound but the surface feels too hard. It adds a separate comfort layer between you and the mattress and can substantially change the feel without replacing the entire bed.
Foam and latex are common options for pressure relief. Thickness matters:
- A thinner topper may be enough if the mattress is only slightly too firm and you want to preserve most of its underlying feel.
- A thicker topper generally creates a larger change and gives the shoulders and hips more room to settle. This can be useful for side sleepers with pronounced pressure.
A 2-inch memory foam mattress topper is a reasonable starting category for someone who wants more cushioning without completely changing the mattress. If you are a side sleeper with substantial shoulder or hip pressure, a 3-inch mattress topper for side sleepers may provide more contouring—but thickness is not a universal rule or guarantee of comfort.
Consider your body weight as well. Lighter sleepers often need more surface cushioning because they may not compress firm comfort layers very much. Heavier sleepers generally need enough underlying support and may prefer a less compressible or firmer topper so they do not sink too far. Heat retention, initial odor, ease of movement, material feel, and the seller’s return terms also matter.
Do not use a topper to disguise a mattress with deep impressions or serious structural defects. It may make the surface feel different while leaving the underlying support problem unchanged.
2. Adjust your pillow and leg support
Changing how much your body sinks can change the pillow height you need. Small positional adjustments may reduce strain, although they will not make a genuinely hard mattress soft.
- Side sleepers: Try a pillow between your knees to help keep the pelvis, hips, and spine in a more neutral position. A properly sized side-sleeper pillow can also help fill the space between your head and the mattress.
- Back sleepers: A pillow under the knees may reduce strain by supporting the legs and slightly reducing the arch in the lower back.
- Stomach sleepers: This position can place additional strain on the neck and back. Changing position may help more than adding cushioning, but comfort and alignment should guide the decision.
A knee pillow or a different head pillow is an adjunct—not a remedy for a mattress whose surface is creating severe pressure.

- the mattress has deep impressions or uneven support;
- the topper only partly masks the problem;
- you remain unable to sleep comfortably in your usual position; or
- you have already made several changes without meaningful improvement.
Before contacting the seller, gather the order details, purchase date, photographs of any visible defect, and the exact policy requirements. Some companies require a minimum adjustment period, a particular foundation, or removal of protective packaging. Do not assume that a mattress and its topper have identical return rules.
4. Replace the mattress when the problem is structural
Replace or pursue a warranty remedy when the mattress is sagging, damaged, uneven, or no longer providing consistent support. A topper changes the surface comfort layer; it cannot correct broken internal components, a failing foundation, or major edge collapse.
Document the defect before making changes, check the warranty exclusions, and contact the retailer or manufacturer first. Adding a topper, cutting a cover, or otherwise modifying the product could complicate an exchange or warranty claim.

Firmness is personal: who may prefer a firmer mattress?
A firm mattress is not automatically bad. Some stomach sleepers prefer a firmer surface because it limits excessive sinking around the abdomen and hips. Heavier sleepers may also need stronger underlying support, although that does not necessarily mean they will be comfortable on the hardest available mattress.
Firmness depends on:
- body weight and how it is distributed;
- body shape, including shoulder and hip width;
- sleep position;
- the mattress’s comfort-layer materials and thickness;
- the condition of the mattress and foundation; and
- personal preference and sensitivity to pressure.
There is no single mattress firmness that treats back or neck pain for everyone. Evidence reviews do not support broad claims that one mattress type cures chronic pain, and clinical guidance generally treats mattress choice as a matter of individual comfort. Medium-firm research is a useful direction to consider, not a prescription.

A practical decision guide
| What you notice | Most sensible next step |
|---|---|
| Localized shoulder or hip pressure, but the mattress is flat and intact | Try a reversible comfort change, such as an appropriately chosen topper, and reassess. |
| Only mild hardness with otherwise good sleep | Consider a thinner topper or pillow and leg-support adjustment. |
| Strong side-sleeping pressure or numbness | Consider more cushioning, such as a thicker topper, while checking alignment and return terms. |
| Deep sagging, a valley, broken components, or collapsing edges | Contact the seller or manufacturer about replacement or warranty coverage rather than relying on a topper. |
| Pain remains severe, persistent, or comes with neurological or systemic symptoms | Seek medical advice; do not assume the mattress is the cause. |
Bottom line
The clearest signs of a mattress that is too firm are concentrated shoulder or hip pressure, morning soreness that improves with movement, a hard non-conforming feel, repeated repositioning to escape pressure, and consistent improvement on a softer bed. Confirm that the problem is not sagging or another structural failure, then try the least disruptive solution first: a suitable topper and positional adjustments. If the mattress remains uncomfortable or is defective, use the trial, exchange, warranty, or return process instead of adding more layers indefinitely.
Frequently Asked Questions
Can a mattress be too firm but still supportive?
Yes. A mattress can be supportive while still feeling too firm if it does not cushion your shoulders, hips, or other pressure points adequately. Firmness describes surface feel; support describes how well the mattress keeps your body from sinking unevenly and helps maintain alignment.
What thickness mattress topper should I use for a mattress that is too firm?
A topper is most useful when the mattress is structurally sound but the surface feels hard. A thicker topper generally changes the feel more and may give side sleepers more room for their shoulders and hips. It will not fix deep sagging, broken components, or a failing foundation.
How can I tell whether my mattress is too firm or too soft?
A mattress that is too firm tends to create concentrated pressure at areas such as the shoulders and hips. A mattress that is too soft or worn may let the pelvis sink too far, create a visible valley, or cause you to roll toward the center. Both can cause pain, so inspect the mattress before buying a topper.

No. Medium-firm mattresses performed better than firm mattresses in a randomized trial involving people with chronic nonspecific low-back pain, but that result does not establish one ideal firmness for every sleeper or every type of pain. Comfort, body shape, sleep position, and medical circumstances differ.
The Bottom Line
A mattress is probably too firm when it creates pressure at your shoulders or hips and leaves you sore or uncomfortable rather than evenly supported. A topper can soften a sound mattress, but it cannot repair sagging or treat a medical condition. Test the pattern, check the policy, and replace the mattress when the underlying support is the real problem.
