A heat pump can run for long stretches—and sometimes nearly continuously—without being broken. In sustained cold, a correctly sized air-source heat pump may need extended operation to maintain the thermostat setting. Brief frost on the outdoor coil and a defrost cycle are also expected. Runtime becomes a warning sign when the home cannot reach the set temperature, ice remains on the coil, defrost appears stuck, auxiliary heat runs often, or comfort is deteriorating.
This guide applies to air-source heat pumps. The right runtime depends on outdoor weather, the building’s heat loss, equipment capacity, controls, installation quality and thermostat settings. There is no reliable universal rule such as a fixed number of minutes per hour that separates normal operation from a fault.

Why does my heat pump run constantly?
It moves heat instead of making all of it with resistance elements
An air-source heat pump transfers heat from outdoor air into the home. The compressor and indoor fan may operate for a long period because the system is steadily moving heat rather than producing a short, very hot burst like a conventional furnace. Longer, lower-output operation can hold a more even indoor temperature and avoid large swings.
When outdoor air is colder, there is less usable heat available and the house loses heat faster. The equipment may therefore run for most of the heating cycle while the thermostat calls for heat. That behavior alone does not prove that a component has failed.

Cold weather increases the heating load
Building Science Education’s Department of Energy-hosted homeowner FAQ says properly sized air-source heat pumps can handle sustained cold periods. The Department of Energy’s Residential Cold Climate Heat Pump Challenge describes models designed to retain greater heating capacity and efficiency below 32°F. Those statements describe equipment classes, not a guarantee for every installation. A heat pump selected for a mild climate, an undersized unit, a drafty building or an unusually cold day may run longer than expected.
Indoor comfort is more useful than a stopwatch
Instead of asking whether the unit has run “too long,” check the outcome. If rooms remain close to the thermostat setting, airflow is normal and the outdoor coil clears its frost periodically, extended operation may be normal. If the temperature keeps falling, some rooms never warm, or the unit runs continuously in mild weather without maintaining setpoint, the installation needs a closer assessment.
Normal operation versus a symptom that needs attention
Use these comparisons to decide whether to monitor, perform basic checks or arrange service. They are triage guides, not a diagnosis.

|---|---|---|
| Outdoor conditions | Sustained cold, damp or near-freezing weather | Mild weather with continuous operation and falling indoor temperature |
| Indoor result | Thermostat temperature is maintained, even if the system runs for long periods | Rooms remain below setpoint, recovery is poor or comfort is worsening |
| Outdoor coil | A light layer of frost that disappears during periodic defrost | Heavy ice remains, airflow passages are blocked or the unit appears stuck in defrost |
| Supplemental heat | Occasional auxiliary heat during very cold conditions or recovery from a large setting change | Auxiliary heat operates frequently or for long periods without an obvious cold-weather reason |
| Airflow | Filter is clean enough for the specified system and the outdoor unit has clear intake and discharge paths | Overdue or incorrect filter, snow, leaves or other debris restricting airflow |
Frost and defrost: what you should see
Why frost forms
The outdoor coil can become colder than the surrounding air. In freezing, humid conditions, moisture can collect and freeze on the coil. A thin, temporary coating is an expected consequence of extracting heat from outdoor air.

How a defrost cycle works
The heat pump periodically reverses its operation to send heat to the outdoor coil and melt the frost. During this interval, the outdoor fan may stop or slow. Supplemental heat may operate indoors to reduce the chance of a cool-air sensation while the system is defrosting. You may hear a change in fan or compressor sound, see vapor as melting frost evaporates, or notice a short change in the air coming from the registers.
How long is typical?
The DOE-hosted Frequently Asked ASHP Questions resource gives 5 to 15 minutes as a typical defrost duration. Treat that as a general guide from that homeowner FAQ, not a specification for every make, model or control strategy. A cycle that ends and returns to heating is materially different from a unit that remains iced over.
When frost becomes a warning
Arrange a qualified HVAC inspection if heavy ice persists, the system appears to remain in defrost, or indoor comfort declines. Do not chip ice from the coil: the fins and tubing can be damaged, and forceful removal does not correct the cause. Do not bypass controls or alter the defrost settings. Keep snow and debris from blocking airflow, while avoiding covers or enclosures that restrict the unit’s intake or discharge.
What auxiliary heat means—and why frequent use matters
Auxiliary heat is supplemental heat used when the heat pump alone cannot meet the demand or while the system is in a special operating mode. Many systems use electric resistance elements for this purpose. The Department of Energy recommends minimizing resistance heat because it is less efficient than transferring heat with the compressor.

Cold weather can legitimately increase supplemental heat use. A large thermostat setback followed by a rapid recovery can also trigger it. Neither fact proves that a particular system is healthy or faulty. The DOE-hosted homeowner FAQ advises an HVAC check when auxiliary heat is used frequently. Look at the pattern: occasional operation during a severe cold spell is different from auxiliary heat appearing through ordinary weather or running nearly every time the thermostat calls.
The word “auxiliary” on a thermostat is not, by itself, a diagnosis. A technician needs the equipment model, outdoor conditions, control settings and operating history to determine whether the heat pump is delivering its expected capacity.
Safe checks you can perform before calling
These checks stay within normal homeowner maintenance. They do not require opening electrical compartments, handling refrigerant or testing control boards.
- Confirm the thermostat mode. Make sure it is set to heating, the fan setting is what you intend, and the displayed temperature is realistic for the home. If you recently changed the setpoint by a large amount, allow the system time to recover rather than repeatedly raising and lowering it.
- Check the filter. Inspect the installed filter and replace it when it is dirty or when the equipment instructions call for replacement. Use the size and filter type specified for the system or printed on the existing filter. A filter is not a universal cure for constant operation; an incorrect or heavily loaded filter can, however, reduce airflow and hurt performance.
- Inspect outdoor airflow. Remove loose leaves and other obstructions around the unit. Clear snow enough to preserve the designed intake and discharge paths, but do not scrape the coil or bury the unit under an airtight cover. Maintain the clearances required by the installation and equipment instructions.
- Observe one complete cycle. Note whether the outdoor fan stops or slows briefly, whether frost clears, and whether the system returns to heating. Record the outdoor temperature, thermostat setting, indoor temperature and whether auxiliary heat is displayed. This information is more useful to a technician than a general statement that the unit “runs all the time.”
- Check the result in each room. Closed registers, blocked indoor returns or unusual room-to-room differences can make one area feel cold even when the heat pump is operating. Do not remove duct panels or adjust electrical components as part of this check.

- The indoor temperature cannot reach or hold the thermostat setting.
- The outdoor coil is covered in heavy ice or never appears to leave defrost.
- Auxiliary heat is displayed frequently, including during weather that is not particularly cold.
- Airflow is weak, inconsistent or accompanied by unusual operating symptoms.
- You suspect a refrigerant, electrical, sensor or control problem.
Department of Energy maintenance guidance places refrigerant checks, coil condition, airflow measurements, electrical terminals, duct leakage and thermostat operation in professional service. Those tasks require instruments and procedures that are not appropriate for an untrained homeowner. Do not open electrical compartments, add or release refrigerant, bypass a safety control or attempt to diagnose a defrost board.
What the technician will need from you
Provide the make and model if available, the thermostat setting, recent outdoor temperatures, how long the issue has been present, filter details, whether ice clears, and how often auxiliary heat appears. Mention any recent thermostat changes, power interruptions, construction work or airflow changes. This history helps distinguish a weather-related long run from a capacity, airflow or control problem.

Two homes with identical thermostats can have very different runtimes. Heat loss depends on insulation, windows, air leakage, floor area, duct location and indoor temperature targets. Equipment capacity also changes with outdoor temperature, and controls determine when supplemental heat is permitted.

Installation quality and commissioning still matter. A unit that is too small for the building may run continuously yet fail to maintain setpoint; a correctly sized unit may also run continuously during an unusually severe design-day event while keeping the house comfortable.

Because the cited DOE resources do not establish a universal minutes-per-hour threshold or a single temperature-rise test, do not use a stopwatch as the deciding test. Compare operating time with weather, comfort, frost behavior, airflow and supplemental-heat use.
What defrost adds to energy use
Defrost consumes energy because the system temporarily redirects heat to the outdoor coil. A DOE Building Technologies Office project page dated May 6, 2019 reports that frost formation and defrosting accounted for 15–25% of annual electric energy consumption in the specific project context described there. That range is not a universal estimate for household heat pumps; it should not be applied to your bill without comparable equipment, climate and operating conditions.
Field evidence also varies by system. A National Renewable Energy Laboratory and DOE dataset monitored 12 centrally ducted, variable-capacity air-source heat pumps over the 2021–2022 and 2022–2023 winters. The study classified seven operating modes, including heating, auxiliary heat, combined operation and defrost. Its value is showing how real systems can move among operating modes; it does not provide a runtime limit or a pass/fail diagnosis for an individual home.
A practical decision path
| Situation | Best next step |
|---|---|
| Cold weather, steady indoor temperature, light frost that clears | Monitor operation and keep airflow paths clear. Follow the manufacturer’s maintenance schedule. |
| Long run with a dirty or incorrect filter | Replace the filter with the specified size and type, then observe comfort and airflow. |
| Snow or debris near the outdoor unit | Restore clear airflow without covering the unit or damaging the coil. |
| Frequent auxiliary heat, poor comfort or mild-weather continuous operation | Schedule a qualified HVAC assessment and provide operating observations. |
| Persistent heavy ice or apparent stuck defrost | Arrange service promptly; do not chip the ice or bypass controls. |
Common mistakes to avoid
- Assuming runtime alone proves failure. Weather and heat demand can legitimately produce long cycles.
- Treating a 5–15 minute defrost guideline as a universal timer. It is a typical duration from one DOE-hosted FAQ, not a specification for every system.
- Using auxiliary heat as the only diagnostic clue. Cold weather and thermostat recovery can affect it, while frequent use still warrants professional review.
- Blocking or covering the outdoor unit. Snow protection must preserve airflow; an airtight cover can make operation worse.
- Attempting refrigerant or electrical repairs. These checks belong with a qualified technician.
The useful question is not simply “How many hours did it run?” Ask whether the heat pump maintains the home, clears normal frost, preserves airflow and limits supplemental heat. If those conditions are met, constant-looking operation can be normal. If they are not, basic maintenance may reveal an airflow issue, but persistent ice, poor comfort or frequent auxiliary heat calls for equipment-specific professional diagnosis.
