adaptable buildings

What makes a workplace design adaptable, and how can you measure it?

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

An adaptable workplace can be changed to support new ways of working, team sizes, equipment and occupancy patterns without major rebuilding or prolonged disruption. The reliable way to measure it is not a universal score: define realistic future-change scenarios, assess the layout, components and building systems against documented criteria, then check performance after people move in.

A credible assessment records what each change requires in work, time, cost and disruption, explains how scores and benchmarks were set, and combines design review with occupant feedback. Where attendance varies, it can also examine how building systems and energy use respond to changing occupancy.

Start with a practical definition of adaptability

ISO 22544 reproduces terminology from ISO 6707-1:2020 that helps separate three related ideas. Adaptability is the ability to be changed or modified to make a facility suitable for a particular purpose. In a workplace, that means the building can continue to serve the organisation when its work, technology, staffing or space priorities change.

Flexibility is the capability to adjust

Flexibility concerns adjustment of functional, technical, performance and system requirements and designs to meet new requirements. ISO 22544 gives this explanation: “Flexibility allows spaces and systems to be easily reconfigured to meet evolving needs, such as changes in research focus, processes, equipment, and technology, without requiring significant renovation or disruption.” The wording comes from terminology used for laboratory facilities, so it is best applied as useful building language rather than treated as an office-specific rule.

Modularity is one enabling strategy

Modularity uses flexible, interchangeable components that support reconfiguration, expansion, modification and adaptation. Demountable partitions, repeatable service zones, accessible ceiling or floor distribution and standardised furniture interfaces can all make change easier, but a modular component is not automatically useful. It must be available where the workplace needs it, compatible with the building systems and practical to alter.

Why scenario-based testing is better than a single score

A workplace is adaptable only in relation to a change it is expected to accommodate. A design may be excellent for resizing teams but poor for adding heavy equipment, or easy to replan yet unable to provide adequate ventilation when attendance rises. Before scoring anything, name the changes that matter and the functions that must continue while each change occurs.

Typical workplace scenarios

  • A department grows, contracts or is reorganised, changing the number and mix of workstations, meeting rooms and support spaces.
  • The balance between focused work, collaboration, learning and social use shifts.
  • Teams move between neighbourhoods, or a previously shared area becomes a dedicated project zone.
  • New equipment, higher electrical loads, specialist data connections or audiovisual technology must be installed or relocated.
  • Attendance changes by day, season or operating model, requiring different ventilation, lighting, thermal control and cleaning responses.
  • A tenant refreshes the space, changes its use or hands it to another occupier without a major structural renovation.

For each scenario, state the required outcome, the area affected, the sequence of work, the people and systems that must remain operational, and the acceptable limits for downtime, noise, dust and access restrictions. The result is a testable brief rather than a vague aspiration to be “future-proof”.

A six-step method for measuring workplace adaptability

1. Set requirements and future-change scenarios

Bring the client, facilities team, designers, contractors and representative users into a short scenario workshop. Record assumptions such as headcount, occupancy pattern, equipment loads, security constraints and hours of operation. Distinguish mandatory requirements from preferences. A scenario should state what changes, how far it changes and what cannot be interrupted.

  • One-Handed Loading - Keep one hand free with a 1/4 in. hex chuck that accepts 1 in. bit tips

2. Map the design capacity

Review the floor plan, structural grid, vertical and horizontal services, plant capacity, access routes, fire strategy, acoustic separation, furniture and control systems. For every scenario, identify whether the change can be made by moving loose furniture, changing interchangeable components, altering local services, extending systems or undertaking substantial construction. Mark dependencies: a partition move may be simple only if lighting, sprinklers, data, ventilation and power can follow it.

3. Use documented criteria and a transparent score

A checklist can make options comparable, but publish its scope and assumptions. Useful criteria include the number of supported future configurations, interchangeability of components, spare capacity in services, accessibility for maintenance, reversibility of alterations, lead time for work, cost, disruption and the ability to keep essential functions running.

Explain the weighting and rating scale. A high score for reconfigurable partitions should not hide a failure in ventilation capacity or privacy. Report results by criterion and scenario as well as an aggregate. If a score is calculated, show which parts of the building it covers, who supplied the evidence and what threshold was used. A score has meaning only in relation to those boundaries.

4. Define the benchmark before comparing options

ISO 21678:2020 describes indicators as quantitative, qualitative or descriptive measures and treats a benchmark as a reference point for comparison. Set the reference building or baseline, the scenarios, the measurement period and the target before reviewing alternatives. The standard’s example of 80% versus 60% criteria fulfilment illustrates relative comparison; it is not a universal adaptability pass mark for workplaces.

5. Validate the occupied workplace

Design intent is not proof of functional performance. After occupation, combine a structured walkthrough with questionnaires or interviews. Inspect whether partitions, furniture, controls, power, data, lighting, ventilation and wayfinding work as planned. Ask users which activities the layout supports, which changes they have attempted, what workarounds they use and what they would change next.

Capture the timing of the review and the groups represented. A new fit-out may need an early defects review, a seasonal review and a later assessment after teams have settled into their routines. Separate dissatisfaction caused by a correctable fault from dissatisfaction that reveals a fundamental planning choice.

6. Add operational evidence when attendance varies

If the workplace has variable attendance, measure the relationship between occupancy and building operation. Track occupancy by zone or time period alongside energy use and relevant system states such as ventilation, heating, cooling and lighting. Look for whether systems reduce output when areas are empty, provide adequate conditions when they are busy and recover smoothly after a change in demand.

Ouf, O’Brien and Gunay proposed technology-independent metrics for building-performance adaptability to variable occupancy and demonstrated them in a simulated single-storey office. The repository abstract does not provide the formulas, so a project should not reproduce a formula without consulting the full paper. It can still define its own transparent observation period, occupancy data source and system outcomes.

What to measure across the building

Dimension Evidence to collect Useful decision question
Spatial reconfiguration Plans showing supported layouts; time and work needed to move partitions, furniture and rooms Can the required team or activity change occur without major demolition?
Components and modularity Interchangeable parts, standard sizes, demountability, replacement routes and available spares Can components be reused, expanded or replaced without redesigning the whole area?
Building services Power, data, lighting, ventilation, heating, cooling, fire protection and control-zone capacity Can services follow a new layout or equipment load safely and compliantly?
Operational continuity Phasing plan, access, shutdowns, noise, dust, temporary accommodation and reinstatement time What must stop while the change is made, and for how long?
Functional performance Walkthrough findings, task observations, defect records and user reports Does the occupied workplace support the work people actually do?
Occupant experience Survey or interview responses, segmented by role, location and work pattern Which groups experience privacy, acoustic, visual, thermal or equipment problems?
Variable-occupancy response Occupancy records paired with energy and system-operation data Do controls respond proportionately to empty, partly occupied and busy periods?

How the standards help—and where they stop

ISO 20887:2020

ISO 20887:2020, Design for disassembly and adaptability: Principles, requirements and guidance, applies to commercial buildings and other building types. It can support new construction, refurbishment, renovation and redesign, and includes guidance on measuring performance against design-for-disassembly and adaptability principles. The edition was reviewed and confirmed in 2025 and remained current when checked on 13 October 2026.

Crucially, ISO 20887 does not prescribe specific adaptability performance levels. It helps a project define and assess its own objectives; it does not create a universal workplace rating. A report should therefore name the scenarios, criteria, weighting, evidence and benchmark instead of presenting an unexplained percentage as a pass or fail.

ISO 21678:2020

ISO 21678 supplies language for indicators, reference points and benchmarks. It supports transparent comparison through criteria fulfilment, but its illustrative percentages are examples of how relative performance may be expressed, not thresholds that every office must meet.

What published workplace studies show

Saudi Arabian flexible-workplace study, 2018

Hassanain, Alnuaimi and Sanni-Anibire developed 29 flexibility criteria and had ten professionals assign weights in a Saudi Arabian workplace study. They surveyed 142 users, with a 63% response rate. The facility received a weighted flexibility score of 67.63%, which the authors described as “averagely flexible”. That figure is a case-specific checklist result, not a transferable benchmark for another project.

  • Hard hat clip- attaches for easy access
  • Quick dry time with reduced smearing and marking

The study also demonstrates why an overall score can conceal local problems: users were strongly dissatisfied with the adequacy of enclosed offices even though overall facility satisfaction was reported. A project that reports only the aggregate could miss a privacy or concentration failure that matters to particular tasks.

Open-plan post-occupancy study, 2026

Baharetha and co-authors evaluated open-plan offices at an educational institution in Saudi Arabia using 39 technical, functional and behavioural performance elements. Respondents reported satisfaction with thermal and visual comfort, layout, circulation and collaboration, but dissatisfaction with acoustics, privacy and equipment adequacy. These findings describe that study context; they do not establish that open layouts or enclosed layouts are universally preferable.

Together, the studies support a layered method: weighted criteria can structure a design review, while post-occupancy evidence reveals which specific conditions help or hinder work.

Turning the method into a project scorecard

For a construction or refurbishment project, create one record for each scenario. Include the baseline arrangement, target arrangement, affected rooms and systems, responsible party, evidence available, work sequence, estimated duration, cost category and disruption controls. Rate each criterion on a stated scale, then attach photographs, drawings, commissioning records or user evidence.

Keep separate columns for design capacity and observed performance. A design may have spare service capacity but still perform poorly because controls are misconfigured. Conversely, users may report satisfaction in a space that would be difficult to alter for a larger team. The two forms of evidence answer different questions and should not be merged without explanation.

Common measurement mistakes and their fixes

  • Using “future-proof” as a conclusion. Replace it with named scenarios and an expiry or review date for assumptions.
  • Publishing one percentage without context. Show criteria, weights, evidence, scope and benchmark, and report weak dimensions separately.
  • Measuring only movable furniture. Check power, data, lighting, ventilation, fire systems, acoustics, access and controls that determine whether a layout change is actually possible.
  • Ignoring the work required to change. Record labour, lead time, shutdowns, temporary moves, noise, dust, waste and reinstatement, not just whether a component is technically demountable.
  • Surveying only managers or only one team. Include different roles, work patterns, locations and accessibility needs, and report the response rate.
  • Treating early satisfaction as permanent proof. Repeat checks after occupation and across relevant seasons or attendance patterns.
  • Claiming an energy result without occupancy data. Pair system and energy records with a defined occupancy measure and period; otherwise the cause of a change cannot be identified reliably.
  • Assuming an open plan or enclosed plan is inherently adaptable. Test acoustic, privacy, collaboration, circulation, equipment and service requirements for the actual work.

A concise decision checklist

  • Are the future changes, required outcomes and non-negotiable functions written down?
  • Can the layout, components and systems support each scenario, and is the dependency chain documented?
  • Does the assessment show work, time, cost and disruption rather than a simple yes/no?
  • Are criteria, weights, assumptions, evidence and benchmark visible to everyone comparing options?
  • Will the occupied building be checked through inspection and representative user feedback?
  • Where attendance varies, are occupancy, energy and system-operation records linked?
  • Does the report avoid presenting a project score as a universal standard?
