What Drives Profit Margins at Electrical and Mechanical Contractors

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The biggest difference between a busy contractor and a profitable one is control of fully loaded job cost. Project gross margin is what remains after direct job costs; company pretax net margin is what remains after office, fleet, insurance, estimating, financing and management costs. A job can meet its gross-margin target while the company loses money if indirect costs are not recovered.

Labor productivity and availability, estimating accuracy, material-cost recovery, change-order capture, overhead allocation, contract risk, project mix and backlog execution compound one another. The benchmarks below provide a reference point, not a universal “good” margin: compare only with contractors of similar size, geography, work mix and accounting treatment.

Start with the margin you are actually measuring

Use consistent definitions before comparing jobs, branches or companies. For a project, gross profit is contract revenue minus direct costs such as field labor, payroll burden, materials, subcontracts, equipment and other costs charged to that job. Gross margin is gross profit divided by revenue.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Company pretax net income begins with gross profit and subtracts indirect operating costs, including estimating, project management, accounting, dispatch, rent, software, vehicles, tools, insurance, bonding, training, interest and other financing costs. Pretax net margin is pretax net income divided by revenue.

Measure What it answers Typical decision
Job gross margin Did this contract recover its direct delivery cost? Check labor hours, buyout, production quantities, rework and approved changes.
Company pretax net margin Did the business recover all operating and financing costs? Set prices, staffing, overhead budgets and cash requirements.
Cash conversion How quickly did billed profit become cash? Manage billing timing, retainage, collections and supplier terms.

For example, a favorable job gross margin can be offset by idle estimators, unbilled project-management time, an underused fleet or slow receivables. Review both levels every month rather than treating gross margin as the final result.

Available benchmarks, with their qualifications

Benchmark Figure Scope and date
Pretax net income margin 7.7% Construction Financial Management Association (CFMA) 2025 survey reporting 2024 specialty-trade performance.
Gross profit margin 22.4% CFMA 2025 survey reporting 2024 specialty-trade performance.
Direct costs 74.2% of revenue CFMA 2025 specialty-trade sample, 2024 performance.
Indirect costs 3.5% of revenue CFMA 2025 specialty-trade sample, 2024 performance.
Revenue per full-time equivalent (FTE) $320,661 CFMA 2025 survey reporting 2024 specialty-trade performance.
Electrical-contractor gross profit 17.73% Moss Adams and Baker Tilly 2025 report; accounting scope may differ from CFMA.
Average backlog Seven months CFMA 2025 survey reporting 2024 specialty-trade performance.

The CFMA percentages are rounded, so they total approximately 100%. The 17.73% electrical figure should not be combined with the CFMA result without reconciling revenue recognition, subcontracting, material mix and overhead treatment. A service contractor, a large design-build subcontractor and an industrial installer can all have sound businesses at different margins.

Labor productivity is usually the largest controllable lever

Wage rate is only one part of labor cost. The hours required to install a unit of work determine whether that rate produces profit. Travel, waiting, poor layout, missing material, supervision gaps, rework, callbacks and low crew utilization turn a reasonable wage into an excessive cost per installed unit.

FMI reported in 2024 that 60% of respondents expected labor to be the primary constraint on 2025 margins, while 51% reported labor-cost overruns against their 2024 budgets. CFMA’s labor-productivity guidance describes labor as “the largest, riskiest, yet most controllable variable cost.”

Measure production, not just attendance

  • Set a budget of labor hours by project, phase and cost code.
  • Record installed quantities or earned hours alongside actual field hours.
  • Separate productive installation time from travel, waiting, setup, supervision, rework and callbacks.
  • Track crew utilization and overtime, then investigate variance while the work is still recoverable.
  • Compare planned and actual hours by foreman, crew, project type and installation condition.

When labor is scarce, schedule the most constrained skills against work with the strongest contribution margin. A lower-margin job that consumes scarce controls technicians may displace a better service or industrial opportunity. Subcontractor premiums, recruitment costs and overtime belong in the estimate when availability is uncertain.

Turn a variance into an action

  1. Identify the first cost code or activity whose earned hours fall behind actual hours.
  2. Check whether the cause is estimating, access, design information, material availability, crew skill, safety restrictions or a scope change.
  3. Correct the field condition or work plan, and revise the estimate at completion.
  4. Price an owner-caused change when the condition is outside base scope; do not hide it in “productivity.”
  5. Carry the verified lesson into future production rates and crew assumptions.

Estimating must recover the fully loaded cost

A bid should include realistic production hours and wage escalation before profit is added. The loaded labor rate should cover base wages, payroll taxes, benefits, workers’ compensation, insurance and other employment burden. Add supervision, project management, estimating, equipment, tools, material waste, freight, bonding, financing and the portion of corporate overhead the job must recover.

A practical pricing equation is:

Price = direct labor + payroll burden + materials + subcontracts + equipment + project-specific indirects + allocated corporate overhead + risk allowance + desired profit.

Do not leave risk allowance implicit. State the assumptions for access, working hours, productivity, design completeness, escalation, testing, commissioning, permits and owner-furnished items. Update loaded labor rates whenever wages, benefits or insurance change.

A disciplined bid workflow

  1. Define inclusions, exclusions, quantities and the completion schedule from the latest drawings and specifications.
  2. Apply current production rates by installation type, crew composition and site condition.
  3. Price materials with current supplier quotations, freight, waste and realistic lead times.
  4. Add supervision, equipment, temporary facilities, permits, testing, commissioning, bonding and insurance.
  5. Allocate overhead using the company’s documented driver, such as labor hours, revenue or another causal measure.
  6. Model escalation, delay, design development, overtime and subcontractor availability; document which risks are transferred by contract.
  7. Add the required profit margin only after all costs and risk allowances are visible.
  8. At award, lock the estimate baseline so later changes can be distinguished from original assumptions.

The 2025 update to RSMeans construction cost data includes labor, material and equipment costs, productivity rates, crew composition and contractor overhead-and-profit rates for electrical and mechanical categories. Use such current cost data as a starting point, then calibrate it to local wages, actual crew performance and current supplier quotations.

Materials can erase a sound labor estimate

Commodity movement, long lead times, substitutions, freight, waste and purchasing errors expose electrical and mechanical margins. Compare estimated, committed and purchased cost by major material class during the job, not only after closeout.

  • Obtain supplier quotes with validity periods and identify items that cannot be price-locked.
  • For fixed-price work, negotiate escalation, allowance or substitution language when the contractor cannot control the price.
  • Use an approved-substitution log that records specification impact, price change and schedule effect.
  • Review buyout savings and losses in work-in-progress (WIP) reporting; a “saving” that creates rework is not a saving.
  • Track material waste and damaged or missing inventory by project and responsible process.

Dodge Construction Network’s 2023 study summary found materials challenges were cited by 42% of respondents as a leading cause of margin erosion. Its study also reported average project-margin erosion of 5% during construction, illustrating why procurement and estimate-at-completion reviews must continue after award.

Capture every change before it becomes free work

Extra work consumes labor, material and schedule capacity before it produces revenue. Field teams should log a potential change as soon as the condition appears, with photographs, drawing references, labor hours, materials, equipment, schedule effect and the party responsible.

Change-order control sequence

  1. Record the potential change in the daily report and notify the project manager and contract administrator.
  2. Separate base-scope productivity from changed-scope productivity in timecards and cost codes.
  3. Prepare a price that includes labor, payroll burden, materials, equipment, supervision, schedule impact and contract markup.
  4. Obtain written authorization under the contract’s notice and approval rules before proceeding whenever practicable.
  5. Update the budget, forecast and billing schedule once the change is approved.
  6. Follow the amount from potential to approved, billed and collected status.

Hidden schedule changes and informal “favors” can create invisible labor overruns. CFMA’s guidance states: “Without a clear picture of work, effort, and time, other labor and material usage will be unpredictable, which in turn means that the project’s profitability is unprojectable and unknown.” Dodge reported that 32% of potential revenue was lost through change orders that went unbilled or unpaid.

Recover overhead instead of treating it as leftover profit

Estimators, project managers, accounting staff, dispatchers, fleet, tools, rent, software, insurance, bonding, training and financing support every job. If the pricing model recovers only direct cost plus a nominal markup, those functions consume the apparent profit.

Choose an allocation method that reflects causation and apply it consistently. Labor-hour allocation fits a labor-intensive service operation; revenue allocation may fit a business with more balanced material and labor content. Review the method when project mix changes, and reconcile allocated overhead with actual spending each month.

Warning signs of under-recovery include rising revenue with flat pretax margin, a growing backlog that does not fund added project staff, repeated “miscellaneous” cost transfers and large differences between branch and company margins. Correct the rate or staffing plan rather than relying on year-end adjustments.

Contract terms decide who carries the risk

Contract structure Primary contractor exposure Controls to negotiate or manage
Lump sum Estimating error, productivity loss, material escalation and scope ambiguity. Clear inclusions, escalation or allowance clauses, defined change process, realistic contingency and milestone billing.
Unit price Installed quantities may differ from the estimate; production still affects cost per unit. Auditable quantity measurement, agreed unit definitions and rules for changed conditions.
Time and materials Customer may resist rates, hours or markup; documentation burden is high. Approved labor categories and rates, daily records, material receipts, caps and prompt invoicing.
Cost plus Customer scrutiny of allowable cost and slower approval can delay cash. Defined allowable costs, fee basis, audit rights, reporting cadence and payment timing.

Review clauses covering escalation, allowances, labor rates, change-order markup, schedule delay, notice, retainage and payment timing before signing. A contract that appears to offer a higher gross margin can be inferior if it delays cash or leaves uncapped risk with the contractor.

Project mix and backlog determine whether margin is repeatable

Service, maintenance, controls, data-center, industrial, institutional and competitive new-construction work have different pricing power, material content, crew requirements and callback risk. Report margin by service line, customer type and project size instead of relying on one company-wide average.

Backlog is valuable only when it is creditworthy, properly priced and executable with available labor. CFMA reported seven months of average specialty-trade backlog in its 2024 sample. Test backlog monthly for gross margin, start dates, labor capacity, material exposure, customer credit and cancellation or delay risk. A full schedule of low-margin work can reduce profitability and prevent acceptance of better work.

The monthly margin scorecard

Area Metrics to review Question to answer
Labor Estimated, revised and actual hours by project and cost code; earned hours; utilization; rework; callbacks. Are crews producing the planned quantity with the planned hours?
Revenue efficiency Revenue per field FTE; gross profit per FTE; billable utilization. Is capacity producing enough contribution to support overhead?
Company margin Direct-cost percentage; gross margin; overhead percentage; pretax margin. Is job performance translating into company profit?
Materials Buyout variance; escalation exposure; committed versus estimated cost; unapproved substitutions. What procurement risks remain unpriced?
Changes Potential, approved, billed and collected changes; labor and schedule impact. How much earned revenue is still at risk?
Forecast Cost to complete; estimate-at-completion margin; margin fade; WIP over- and underbillings. What will the project actually earn at completion?
Backlog Months of backlog; backlog gross margin; labor capacity required; customer credit. Can the company execute the booked work profitably?
Cash Days sales outstanding; retainage; supplier terms; cash on hand. Can payroll and suppliers be paid while profit is still on paper?
Quality and risk Safety cost, warranty, rework and claims by project. Are defects or incidents consuming the planned margin?

Assign an owner and threshold to each metric. A dashboard without a prescribed response merely documents deterioration.

How to compare two bids, branches or business lines

Put both options on the same accounting basis and use the same period. Compare gross and pretax net margin separately, then examine the operating drivers:

  1. Labor hours per installed unit and the availability of the required skills.
  2. Revenue and gross profit per FTE.
  3. Direct-cost and indirect-cost percentages.
  4. Change-order recovery rate from potential through collection.
  5. Backlog months, backlog gross margin and customer credit quality.
  6. Cash conversion, retainage and receivable days.
  7. Safety, warranty, callback and rework cost.
  8. Material mix, subcontracting, revenue recognition and overhead allocation.

Do not compare a service business’s gross margin with a large design-build subcontractor’s margin until those differences are normalized. A higher percentage can still produce less cash or less pretax income if it requires more working capital, management time or scarce labor.

What is a good margin for an electrical or mechanical contractor?

There is no single target that fits every contractor. The CFMA 2025 survey’s 7.7% pretax net-income margin and 22.4% gross-profit margin for 2024 specialty trades are useful reference points, while the Moss Adams and Baker Tilly 2025 report’s 17.73% electrical-contractor gross-profit figure shows that published benchmarks vary by sample and accounting treatment.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Set a target by starting with the overhead required to operate, adding a return for contract and execution risk, and testing whether the resulting price is competitive and achievable with available labor. Then monitor whether the target survives actual hours, material buyout, changes, billing and collection. A target that exists only in the estimate is not a margin strategy.

Useful reference points for owners and finance teams

  • Use the current RSMeans electrical and mechanical cost data update for production, crew, material and equipment assumptions, then replace generic rates with local evidence.
  • Use CFMA specialty-trade financial benchmarks or NECA/CFMA Financial Benchmarker access to compare against a peer group with similar size and work mix.
  • Keep a closed-job database containing estimated versus actual hours, material cost, changes, rework, cash timing and final margin.
