Should You Hire a General Contractor or Manage Subcontractors Yourself?

For a renovation with several interdependent trades, hiring a qualified general contractor is usually the safer and more practical choice. Managing subcontractors yourself can provide more control and may avoid a builder’s margin, but you become responsible for scheduling, permits, inspections, contracts, insurance, worker safety, payments and records. The right choice depends on your project’s complexity, your available time and experience, and the rules imposed by your local building authority, lender and insurer.

The short answer

Use a general contractor (GC) when multiple trades must work in a particular sequence, the technical scope is difficult to coordinate, or you cannot consistently supervise the job. A GC coordinates the overall work and commonly engages and schedules subcontractors.

Consider managing subcontractors directly only when you have construction-management knowledge, substantial time, strong organizational skills and a clear understanding of your local owner-builder requirements. In that arrangement, you are not simply choosing trades. You may be taking responsibility for the project’s legal, financial and safety systems.

There is no reliable universal percentage showing that owner-managed work costs less. Avoiding a builder’s margin is only one possible benefit; mistakes, delays, rework, insurance, financing and your own time can change the final cost.

What each arrangement actually means

Hiring a general contractor

A GC takes overall responsibility for coordinating the construction package defined in your contract. Depending on local law and the contract, the GC may:

  • Turn your plans and specifications into a buildable schedule.
  • Engage, sequence and supervise specialty subcontractors.
  • Coordinate deliveries, site access and inspections.
  • Manage changes, progress payments, punch-list work and communication.
  • Maintain required licenses and insurance for the contracted work.

The Australian Government’s YourHome guidance describes the builder as coordinating building works and subcontractors. That does not eliminate your need to review the contract, verify credentials or make decisions, but it puts day-to-day trade coordination with one accountable construction business.

Managing subcontractors as an owner-builder

When you contract directly with separate trades, you become the project coordinator. California Contractors State License Board (CSLB) guidance describes an owner-builder as taking responsibility for all phases of a project. The exact legal label differs by jurisdiction; some places use “owner-builder,” while others use different permit or contracting terms.

Your role can include finding and checking trades, obtaining or arranging permits, booking inspections, creating the sequence of work, resolving defective or incomplete work, collecting insurance certificates, paying invoices and retaining records. If people work for you, local rules may also treat you as an employer, with associated payroll, workers’ compensation or safety duties.

Compare the two approaches before deciding

Decision factor General contractor Direct subcontractor management
Trade coordination One contractor normally sequences and coordinates the trades. You create and enforce the sequence, including correcting clashes and delays.
Permits and inspections The contract may assign applications and scheduling to the GC; verify exactly what is included. You must obtain or ensure every required permit and inspection, subject to local rules.
Contracts and payments One principal contract, usually with progress-payment terms and change procedures. Separate contracts, deposits, invoices, lien or payment records and change orders.
Licensing You check that the GC holds the license required for the scope and jurisdiction. You check each trade’s license and whether your own owner-builder status requires a permit or registration.
Insurance and safety The GC should carry the insurance required by the contract and law; confirm coverage rather than assume it. You must arrange applicable insurance and manage site safety and worker obligations.
Time commitment Lower day-to-day coordination demand, although decisions and inspections still require your attention. High and unpredictable; gaps between trades can consume evenings, weekends and work hours.
Control and flexibility Less direct control over individual trade choices, but a single coordination channel. More direct choice of trades, timing and materials, with more exposure to disputes and delays.
Financial exposure GC margin is part of the price; the contract may provide clearer responsibility for coordination errors. You may avoid a builder’s margin, but you bear the cost of mistakes, rework and idle time.

When hiring a general contractor is usually better

Several trades must be sequenced

A kitchen remodel involving plumbing, electrical and carpentry is the California CSLB’s example of work suited to a licensed General Building contractor, with specialty contractors used for specialized tasks. The point is coordination: cabinets, rough plumbing, wiring, wall finishes and appliance connections cannot be treated as unrelated purchases.

The same logic applies to additions, structural renovations, whole-home refurbishments, waterproofing assemblies and projects where one trade’s work must be inspected before another can cover it.

The scope is technically or logistically complex

Projects with structural changes, difficult access, occupied homes, engineering requirements or long-lead materials create more opportunities for sequencing failures. A GC can build a master schedule, identify dependencies and coordinate corrections through one management channel.

You cannot provide consistent supervision

Direct management requires prompt decisions when a delivery is late, a concealed condition is discovered or an inspection fails. If your job, travel or family commitments prevent regular site checks and rapid responses, a GC reduces the risk that a small delay will stop several trades.

You want a single accountable contract

With separate trades, each contractor may argue that another trade caused the problem. A properly drafted GC contract gives you one party to notify about coordination failures, while preserving your right to inspect work and approve changes.

When direct subcontractor management may be reasonable

Self-management can fit a smaller or clearly defined project when most of the following are true:

  • You have managed construction work before or can competently read plans, scopes and inspection requirements.
  • You can be available for scheduling, deliveries, site meetings and urgent decisions.
  • The work has a manageable number of trades and straightforward dependencies.
  • You understand your local owner-builder, permit, licensing and insurance rules.
  • You have enough cash flow to pay trades and materials while handling unexpected costs.
  • You are comfortable documenting scope, changes, payments, warranties and completion evidence.

Experience in one trade is not the same as project-management experience. A skilled electrician, for example, may not be prepared to coordinate excavation, framing, inspections, waterproofing and final approvals across an entire renovation.

Responsibilities you must not underestimate

Permits, inspections and approvals

Determine who applies for each permit, who attends each inspection and who corrects a failed inspection. Put those assignments in writing. Do not assume that a subcontractor’s willingness to perform work means the work is permitted or that the contractor’s license covers your owner-builder obligations.

Licensing and specialist work

Check the licensing rules for every trade and for the overall project. Some jurisdictions distinguish general building contractors from specialty contractors; a license that permits electrical work may not permit structural or general-building work. California CSLB guidance is a local example, not a universal rule.

Insurance and worker safety

Ask for current certificates of liability and any legally required workers’ compensation coverage. Clarify who controls the site, provides safety systems and reports incidents. If local law treats you as an employer, failing to meet those duties can create liability that a normal homeowner may not expect.

Contracts, changes and records

Use a written scope for every trade. Record inclusions, exclusions, materials, start conditions, completion criteria, payment stages, warranty terms and the process for approving variations. Keep permits, inspection results, invoices, receipts, insurance certificates, delivery records, photographs and communications in one project file.

Costs: margin versus total project risk

A GC’s price includes management overhead and profit, often called the builder’s margin. Direct contracting can remove some of that layer and lets you choose trades individually. Official consumer guidance in Victoria identifies control, flexibility and possible margin savings as potential owner-builder advantages.

  • Hard hat clip- attaches for easy access
  • Quick dry time with reduced smearing and marking

Those potential savings are not a guaranteed discount. Victoria also warns that owner-building can require extra time and money and can be complicated. California CSLB warns that owner-builder mistakes may be costly and that the owner assumes project responsibility. A missed inspection, incorrectly sequenced waterproofing installation or cancelled trade can cost more than the margin you hoped to avoid.

Compare complete budgets, not just quoted trade prices. Include permit fees, professional drawings, temporary protection, waste removal, equipment hire, insurance, financing costs, travel, your time and a contingency for concealed conditions. The available official sources do not establish a general break-even calculation between the two models.

Local rules can change the answer

Licensing, permit thresholds, insurance and disclosure obligations are local. The following examples illustrate why you must check the authority where the property is located; they are not nationwide rules.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Jurisdiction and source Requirement or guidance reported How to use it
California — Contractors State License Board Owner-builders assume responsibility for all phases. CSLB also warns about costly mistakes and possible employer obligations. Its multi-trade kitchen example points to a licensed General Building contractor, with specialty contractors for specialized work. Confirm the correct license classification, who pulls permits and who carries insurance before signing.
Victoria — Consumer Affairs Victoria The official checklist states a $16,000 threshold for a Certificate of Consent and a $10,000 threshold for specified written major domestic building contracts. It also describes insurance requirements for qualifying work. Recheck the current thresholds and insurance rules with Consumer Affairs Victoria before acting as an owner-builder.
New South Wales — NSW Government Home building compensation cover is required from qualifying direct contractors for work over $20,000. NSW guidance also notes a warning requirement when an owner-builder sells within a defined period after an owner-builder permit. Verify whether your project and sale plans trigger these obligations and what documentation is required.
Australia — YourHome The builder coordinates building works and subcontractors; some work must be performed by licensed trades. Use the guidance as a coordination principle, then confirm the rules of your state or territory.

Never sign an owner-builder declaration merely because a tradesperson asks you to. California CSLB and Victorian consumer guidance both warn that the designation carries real responsibility. Confirm who will actually control the work and what the permit or contract represents.

How to choose and appoint a general contractor

  1. Define the scope. Assemble drawings, engineering information, specifications, allowances and a list of work that is excluded.
  2. Check credentials. Verify the contractor’s current license with the relevant authority, insurance certificates, references for similar projects and any required registrations.
  3. Request comparable bids. Give each candidate the same scope and ask for a breakdown of allowances, exclusions, schedule, payment stages and change-order rates.
  4. Ask who performs the work. Identify planned subcontractors, the person supervising the site and the process for replacing a trade.
  5. Review the contract. Confirm start and completion provisions, permits, inspections, site protection, safety, cleanup, warranties, dispute procedures and responsibility for defects.
  6. Set communication rules. Establish the reporting frequency, decision deadlines, approved communication channel and who may authorize a variation.
  7. Verify before paying. Tie progress payments to observable milestones and retain the records required by local law.

How to manage subcontractors yourself

  1. Confirm your legal status first. Ask the building authority, insurer and lender whether you may act as owner-builder and which permits, disclosures or insurance policies apply.
  2. Create a trade map. List every trade, prerequisite, inspection hold point, material lead time and handoff. Include design professionals, utility providers and waste services.
  3. Prequalify each contractor. Check the appropriate license, insurance, references, availability and experience with the exact work. Obtain written bids with inclusions and exclusions.
  4. Use separate written agreements. State scope, price, payment milestones, start conditions, completion standard, cleanup, warranty and variation approval.
  5. Build a realistic schedule. Add time for permits, inspections, curing, deliveries, weather and rework. Do not schedule the next trade until the preceding work has passed its required checks.
  6. Control changes. Price and approve every variation in writing before work proceeds. Photograph concealed work and keep a running cost forecast.
  7. Run site and safety checks. Maintain access rules, protect occupied areas, document incidents and confirm who is responsible for workers and equipment.
  8. Close out systematically. Collect final inspection approvals, warranties, manuals, lien or payment releases where applicable, completion photographs and a list of unresolved defects.

Common failure modes and how to prevent them

  • Choosing on the lowest initial quote: compare exclusions and allowances; a low bid that omits permits, protection or finishing work is not comparable.
  • Assuming a trade handles permits: name the responsible party for every permit and inspection in the contract.
  • Paying ahead of verified progress: use milestone payments and retain invoices, receipts and approvals.
  • Starting without complete information: resolve drawings, structural details and product selections before booking dependent trades.
  • Using verbal changes: record the revised scope, price and schedule before authorizing the work.
  • Signing owner-builder paperwork as a workaround: the designation can transfer legal and financial responsibility to you; obtain independent local advice first.
  • Letting records scatter: use a construction log or planner for contacts, permits, inspection dates, payments, decisions and photographs. A planner helps organization but does not replace professional management, legal advice or required records.

A practical decision test

Choose a GC if your honest answers are “no” to any of these critical questions: Can I be available most working days? Do I understand every permit and inspection? Can I verify licensing and insurance for each trade? Can I fund delays and rework? Can I resolve a dispute without stopping the project? If not, the coordination fee may buy risk reduction and time rather than merely adding cost.

Direct management is more defensible when the project is clearly scoped, the trade sequence is short, you have relevant experience and you have confirmed the legal and insurance position in writing. In either model, retain control of the scope, budget, approvals and records.

Bottom line

For a multi-trade or technically complex renovation, a qualified general contractor is usually the practical default because one party coordinates the work. Managing subcontractors yourself is a legitimate option for a prepared, available and organized owner, but it is a substantial project role—not a shortcut around licensing, permits, insurance or safety. Check your local authority’s current rules, your lender’s conditions and your insurer’s requirements before choosing.
