Lease or build an office: which option works better for a growing company?

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

For most companies still adding people, changing their work pattern or testing a market, leasing—or using a serviced or flexible workspace—works better at first. It preserves cash, gets the team operating sooner and makes expansion or relocation easier. Building or buying becomes more attractive when headcount and location are predictable, the company expects to stay for many years, and it can carry construction, financing, maintenance, compliance and resale risk.

The sound decision is not “rent versus construction price.” Compare the whole life of each option, including fit-out, exit obligations and the return the company could earn on capital used for property. Government guidance in Australia and New Zealand reaches the same practical conclusion: match the premises commitment to the certainty of the business plan. Australian business-location guidance and New Zealand leasing and buying guidance both emphasize this fit.

Start by forecasting the company, not the office

An office decision can lock up cash and management attention for years. Begin with a planning horizon that covers the likely term of the lease, loan or building project, then model how the business—not just today’s desk count—could change.

Forecast headcount and work patterns

  • Model expected headcount by year, including hiring that may accelerate or stall.
  • State the hybrid-work policy and estimate how many people need assigned desks, shared workstations, meeting rooms or quiet space at the same time.
  • Allow for teams that may be acquired, outsourced or reorganized rather than assuming every current role remains.

Identify requirements that are essential (for example, a loading area, laboratory-grade power or customer-facing access) and those that are merely desirable. A growing company that cannot yet make those forecasts should value reversibility more than a perfect long-term layout.

Map operational and site requirements

List customer access, storage, equipment loads, power resilience, cybersecurity and physical security, accessibility, parking, public transport, delivery routes, signage and any local safety requirements. These details can eliminate otherwise attractive properties and may make a purpose-built facility worthwhile—but only if they are durable requirements rather than temporary preferences.

What leasing or flexible space provides

Lower initial commitment

A conventional lease generally needs less upfront capital than buying land or a building and funding construction. A serviced or shared office can reduce the commitment further by bundling furniture, reception, meeting rooms and some services. Preserving cash can fund hiring, product development or inventory instead of tying it to one address.

Speed and reversibility

Leased premises are usually available faster than a ground-up project. A negotiated break, assignment, sublease, renewal, expansion or contraction right can let the company adjust its footprint as demand changes. Those rights are contractual, not automatic; they must be drafted and priced into the deal.

  • Utilities, insurance, cleaning, security and waste services.
  • Fit-out, furniture, cabling, technology and moving expenses.
  • Legal, surveying and project-management fees.
  • End-of-term reinstatement, make-good work and removal of equipment.

Ask whether each charge is fixed, estimated or reconciled later. A low headline rent can be outweighed by building out a raw space or restoring it at exit.

Lease risks to negotiate

Rent increases can outpace revenue, a landlord may refuse renewal, and an assignment or sublease may require consent just when the company needs to move. Disputes over repairs, service charges or the condition to be returned can create an expensive exit. Negotiate clear definitions and notice periods for:

  • Break, renewal, expansion and contraction options.
  • Assignment and sublease, including objective consent standards.
  • Rent reviews, operating-expense audits and caps where possible.
  • Repair, replacement and compliance responsibilities.
  • Permitted use, alterations, signage, access hours and restoration.
  • What happens if the building is damaged, sold or redeveloped.

Have a commercial-property lawyer review the document before signing and keep a schedule of the premises’ condition, fixtures and agreed reinstatement standard.

What buying or building provides

Control and stability

Ownership gives the company greater control over design, technology, security, operating rules and future alterations. It can provide a stable base without a landlord’s renewal decision and may create equity or residual sale value. A purpose-built site can accommodate specialized power, loading, accessibility or security needs that ordinary leased stock cannot.

Capital and delivery burden

Buying or building requires more cash or borrowing capacity at the outset and concentrates capital in one location. The owner carries maintenance, insurance, rates, utilities, statutory compliance and project-management duties. Construction also introduces design changes, permitting, contractor performance and delay risk. If the business later needs less space or a different city, it must sell, lease out, adapt or carry the vacant asset.

The complete ownership or construction cost stack

  • Land or purchase price, stamp duty and legal fees.
  • Design, surveys, permits, approvals and professional consultants.
  • Construction, fit-out, furniture, technology and commissioning.
  • Loan interest, financing fees and the cost of equity capital.
  • Rates, utilities, insurance, maintenance and replacement reserves.
  • Compliance inspections, accessibility and other local safety work.
  • Internal project-management time and temporary accommodation during delivery.
  • Eventual sale, leasing, adaptation or decommissioning costs.

Ownership is not automatically cheaper. It can build equity, but that benefit is offset by financing cost, illiquidity, operating obligations and the risk that the building’s use or market value changes.

Compare the options on the same decision axes

Decision axis Lease or flexible workspace Buy or build
Upfront cash Generally lower; deposit, advance rent and fit-out still apply. Generally higher; acquisition, construction and financing costs arrive before occupancy.
Speed to occupancy Usually faster, especially in serviced space or an already fitted office. Purchase can be faster than construction; a new build requires design, approvals and delivery.
Expansion, contraction and relocation Easier when the contract includes specific options, assignment or sublease rights. Less flexible; the company must adapt, sell, lease out or carry surplus space.
Design and operating control Limited by the building, permitted use and landlord consent. Greater control over layout, systems, security and operating rules.
Maintenance and compliance Responsibilities are divided by the lease and must be checked item by item. Owner carries the full maintenance, insurance and compliance burden.
Residual value No property equity; improvements may have little value at exit. Potential equity and sale or leasing value, with market and vacancy risk.
Main downside exposure Rent rises, non-renewal, landlord disputes, assignment limits and reinstatement. Interest, construction delay, cost overruns, illiquidity, maintenance and resale risk.

Build a whole-of-life financial model

Use a consistent horizon and discount rate

Set the same horizon for every option and show when cash leaves the business. A simple present-value model can be expressed as NPV = initial cash outlay + present value of annual operating costs + present value of exit costs − present value of residual value. Discount the ownership case for the return the company could have earned by investing its capital elsewhere. The Australian Department of Finance calls whole-of-life costs a key element of property business cases and requires opportunity-cost thinking in planning guidance; its Commonwealth National Lease Suite was last updated in September 2025. Read the Department of Finance planning guidance.

Model lease scenarios

Use the signed rent schedule, expected outgoings, deposit treatment, fit-out and furniture invoices, moving costs and the contractual reinstatement obligation. Add scenarios for an early break, a denied renewal, a faster hiring plan that needs extra space and a slower plan that leaves desks unused.

Model buy or build scenarios

Separate one-time acquisition or construction costs from recurring ownership costs. Include loan drawdown timing, interest-rate changes, contingency for delays and overruns, maintenance reserves, insurance, rates, utilities, compliance and the cost of temporary space while the project is delivered. Estimate a conservative sale, lease-out or adaptation value rather than assuming the asset can be sold immediately at its original cost.

Stress-test the assumptions

  • Slower hiring: test years of surplus capacity and the cost of carrying it.
  • Faster hiring: price a second lease, a flexible overflow area or an expansion project.
  • Remote-work change: reduce desk demand and examine whether the commitment can shrink.
  • Rent inflation: apply the contract’s review mechanism and higher service charges.
  • Interest-rate increase: recalculate loan payments and refinancing risk.
  • Construction delay: add temporary accommodation, payroll disruption and delayed revenue.
  • Forced relocation: estimate sale, sublease, break or adaptation costs in each option.

There is no universal rent-to-build ratio or payback year. Local market rents, financing, building condition, construction scope and contract terms determine the result.

Use a staged path when uncertainty is high

Stage 1: serviced or shared workspace

A serviced office can provide a professional address, meeting facilities and a ready-to-use workplace while the company tests hiring, hybrid attendance and customer demand. It avoids committing to a long lease before the footprint is known, although the per-person price may be higher and customization limited.

Stage 2: conventional lease

Move to a conventional lease when the team needs a dedicated identity, more control or a lower unit cost, but still expects its location or size to evolve. Preserve flexibility through expansion, contraction, assignment, sublease and renewal language.

Stage 3: buy or build

Consider ownership after the company can demonstrate stable cash flow, a durable location strategy, a long expected tenure and the management capacity to run a property project. Document why specialized control or residual value outweighs the capital and downside risk.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Tax and accounting require local advice

Tax treatment differs by jurisdiction, entity and type of expenditure. Do not use another country’s deduction rules in a financial model without local advice. In Singapore, the Inland Revenue Authority states that rent for business premises is generally deductible and that a one-year write-off option for qualifying renovation and refurbishment expenditure applies from Year of Assessment 2025, subject to the prevailing cap. Check the current IRAS rules. Other countries may treat rent, fit-out, interest, depreciation, land and capital gains differently.

A practical decision sequence

  1. Define the horizon: choose the period over which the company can reasonably forecast people, work patterns and location.
  2. Separate must-haves from preferences: record capacity, power, security, accessibility, customer and regulatory requirements.
  3. Collect comparable proposals: obtain a lease term sheet, a serviced-space quote and a purchase or construction estimate with identical area and specification assumptions.
  4. Build the whole-life model: include every cost stack, opportunity cost, exit obligation and residual-value assumption.
  5. Run downside cases: test slower and faster growth, remote-work changes, inflation, rates, delay and relocation.
  6. Complete technical and legal due diligence: verify the building, title, permitted use, services and contract responsibilities.
  7. Choose the least irreversible option that still meets essential needs: preserve capital and flexibility when uncertainty is high; buy or build when long-term certainty and control are demonstrable.
  8. Set review triggers: revisit the decision when headcount, occupancy, cash reserves, location strategy or specialized requirements materially change.

Common mistakes and their fixes

  • Comparing rent with construction price only: add fit-out, financing, services, maintenance, exit and opportunity costs.
  • Signing for today’s headcount: model hiring, hybrid attendance and contraction rights before selecting area.
  • Assuming flexibility is implied: put break, assignment, sublease, expansion and contraction rights in the lease.
  • Ignoring reinstatement: define the starting condition and the exact make-good standard with photographs and a schedule.
  • Underestimating project management: budget internal time, consultants, approvals, delays and temporary space for a build.
  • Treating tax as universal: obtain advice for the company’s jurisdiction and entity before valuing deductions.
  • Skipping independent inspections: use structural and building-services professionals before signing or purchasing.

The best answer is the one that keeps the business solvent and operational under its plausible futures. For a company still learning how quickly it will grow and where it will work, a serviced space or carefully negotiated lease usually wins. A financially stable company with a long, specialized and well-tested occupancy plan may justify buying or building—but only after the whole-of-life model and downside cases support that commitment.
