How to reduce inventory and storage costs when commercial space is hard to find

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Start by removing stock that does not earn its footprint, then redesign replenishment and storage around service needs. A cramped warehouse is usually a symptom of decisions made at the item level: buying in quantities that exceed demand, keeping obsolete materials, storing frequently picked goods in awkward locations, or accepting supplier terms that shift cost into your building. A disciplined review of quantity, value, movement, lead time, shelf life and operational importance can release cash and space without creating avoidable stockouts.

What “inventory cost” really includes

Rent or the cost of a larger unit is only one part of storage economics. Every item occupying a shelf, rack or yard position also ties up working capital and creates handling obligations. For a useful decision, estimate the total cost of ownership for each stock category:

As an Amazon Associate I earn from qualifying purchases.

  • Capital: cash tied up in materials that cannot be used elsewhere, plus financing or opportunity cost.
  • Ordering and receiving: purchase-order administration, inbound freight, unloading, inspection and put-away.
  • Storage operations: rent or mortgage allocation, utilities, racking, equipment, insurance, security and warehouse labor.
  • Risk costs: damage, theft, shrinkage, deterioration, expiry, weather exposure and disposal.
  • Service costs: expediting, emergency freight, backorders, idle crews and lost customer confidence when stock is unavailable.

Excess and shortage are two different failures. Surplus consumes cash and may force you into a larger, more expensive facility; a shortage can stop a project, delay a handover or send a customer to a competitor. The target is not the lowest stock count. It is the lowest total cost that still meets your promised service level.

Step 1: Build an item-level picture before cutting stock

Do not make a blanket “reduce inventory by 20 percent” target. First create a current view by SKU, material code or identifiable item. For a construction business this may include structural materials, fixings, finishes, safety consumables, spare parts, tools and items held for a specific project.

Record the fields that change a decision

  • On-hand quantity and unit of measure.
  • Unit cost, extended value and the date that cost was recorded.
  • Exact location, including yard, container, rack level, job box or vehicle.
  • Receipts, issues and sales by week or month, with at least the last 12 months where seasonality matters.
  • Supplier, quoted lead time, minimum order quantity, order multiples and delivery reliability.
  • Shelf life, curing or storage conditions, damage sensitivity and any regulatory or security requirement.
  • Customer, contract or project commitment, and the consequence if the item is unavailable.
  • Open purchase orders, transfers, returns and material already assigned to a job.

Reconcile the file with a physical count. Business Queensland guidance describes stocktakes as a way to align records with physical inventory; the same principle applies whether you use a stock book, spreadsheet or computer system. Count items in a controlled sequence, label counted locations and investigate differences rather than simply overwriting the record. Duplicate entries and unrecorded receipts often make a warehouse appear emptier or fuller than it really is.

Mark the categories that deserve different treatment

Tag each item as fast-moving, steady, slow-moving, obsolete, damaged, duplicate or project-specific. Then add a consequence rating: critical to safety or a committed job, important but readily replaceable, or non-critical. This prevents a high-value but rarely used emergency component from being treated like an obsolete finish sample.

Look specifically for materials bought for a cancelled or completed project, superseded product versions, packaging retained “just in case,” and stock split across several locations. Consolidating identical items can free a slot without reducing the quantity available.

Step 2: Release excess without creating a service failure

Use a deliberate disposition ladder

  1. Stop automatic replenishment. Freeze new orders for obsolete, duplicate or clearly overstocked items while a disposition decision is made.
  2. Return or obtain credit. Ask the supplier whether unopened, in-date goods can be returned, exchanged or credited. Check restocking charges and freight before accepting the offer.
  3. Reassign internally. Move usable material to another live project, branch or maintenance team, recording the transfer so the receiving location does not buy it again.
  4. Sell or discount selectively. A targeted sale can turn dormant stock into cash and space, but compare the margin loss with the carrying cost and likely disposal cost.
  5. Recycle or dispose safely. For damaged, expired or regulated goods, follow product and local waste rules; do not keep hazardous material merely because it has already been paid for.

For every proposed reduction, write down the released cash, floor or rack positions, expected margin effect and the operational risk. If a low-volume item has a long lead time and a severe consequence when missing, retaining a small buffer may be cheaper than an emergency purchase or a stopped crew.

Use turnover as a diagnostic, not a quota

Stock turnover is commonly calculated as:

stock turnover = cost of goods sold ÷ average stock value

It can reveal categories that sit untouched, but there is no universal “good” number. Turnover varies by business and industry. A construction firm should also consider demand variability, supplier lead time, shelf life, project commitments and the cost of a stockout. Raising turnover by cutting a critical item too far is not an efficiency gain.

Step 3: Change what you buy, when you buy it and how much you buy

Once excess is identified, review the purchasing rules that created it. Compare actual usage with order quantities and supplier terms rather than relying on habit.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Reduce order-size pressure

  • Ask whether the minimum order quantity can be lowered or split into scheduled releases.
  • Compare the price break with the cost of storing, financing and potentially disposing of the extra units.
  • Coordinate orders across projects only when the combined demand is firm; do not aggregate uncertain forecasts into a large commitment.
  • Negotiate payment terms that better match the cash cycle, while checking whether extended terms hide a higher unit price.
  • Set reorder points from observed demand and supplier lead time, with a documented safety allowance for variability rather than an arbitrary percentage.

Separate predictable and volatile demand

Regular consumables with stable usage can follow a simple reorder rule. Materials driven by a project schedule, weather or customer selections need a different trigger: confirm the job, release the purchase close to the installation date and verify the supplier’s capacity. Keep a calendar of long-lead items so that reducing on-hand stock does not turn into late ordering.

For items with expiry or aging risk, use a consistent rotation method such as first-expiry, first-out. Mark receipt or expiry dates visibly and inspect condition during cycle counts.

Supplier-held inventory, direct delivery and just-in-time

Ask suppliers whether they can hold purchased stock, deliver smaller lots promptly, ship directly to a job site or customer, accept slow-moving returns, and provide visibility of what is reserved for you. These arrangements can remove storage from your premises, but they do not make the cost or risk disappear.

When just-in-time can work

Just-in-time (JIT) is suitable only when demand is reasonably predictable, the supplier can meet the required timing consistently, transport routes are dependable and the item can be replaced quickly if something goes wrong. Confirm cut-off times, order acknowledgement, delivery windows, contingency capacity and what happens during a demand spike. A supplier that says “on demand” should be able to state a measurable lead time and service level.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

JIT is dangerous when a delayed truck can idle a crew, when weather or a remote site makes delivery uncertain, or when a substitute product would fail a specification. Keep a risk-based buffer for those cases. United States Postal Service inventory guidance makes the principle explicit: “This risk should be managed through speed and flexibility, not quantity.” Speed and flexibility must be demonstrated by the supply arrangement, not assumed.

Compare total cost, not just your rent

Supplier-held stock may include a higher unit price, delivery charge, handling fee, minimum commitment or liability for reserved goods. Direct-to-site delivery can reduce your handling while increasing the chance of failed delivery, weather exposure or damage if the site is not ready. Obtain written terms and compare them with your own cost of capital, storage labor and risk.

Choosing among in-house, supplier-held and 3PL storage

A third-party logistics provider (3PL) can be useful when space is unavailable, but evaluate the operating model before moving stock. Request a complete rate card and contract schedule. The following framework keeps unlike offers comparable.

Decision factor Keep in your facility Supplier-held or direct delivery 3PL storage
Total cost Include rent allocation, capital, receiving, handling, insurance, equipment and internal freight. Include unit-price premium, delivery, reserved-stock charges and your cost of monitoring supply. Include storage basis, receiving, pick-and-pack, freight, minimums, seasonal surcharges and returns.
Lead time and peaks Immediate access, limited by your capacity and labor. Depends on supplier reliability, route and available production. Depends on cut-off times, labor capacity and carrier performance.
Visibility and control Direct physical access; accuracy depends on your records and counts. Require a live reserved-quantity view and delivery confirmation. Require inventory reporting, adjustment procedures and audit rights.
Service risk Your team bears stockout, damage and obsolescence risk. Delay or allocation risk may shift to the supplier, subject to contract. Agree service levels, claims process, shrinkage limits and insurance responsibility.
Product requirements You control temperature, security, expiry rotation and segregation. Verify the supplier’s conditions and packaging for your materials. Verify building conditions, security, hazardous-goods capability and handling equipment.
Flexibility and exit No external minimum, but expansion may require a new facility. Check notice periods, returns, credits and obligations for reserved stock. Check minimum volumes, peak fees, transfer charges, data access and termination terms.

Run the comparison for a representative month and a peak month. Include a failure scenario—such as a late delivery or an inventory discrepancy—and price the labor, freight and customer impact of recovering from it. USPS guidance cautions that shifting inventory responsibility to suppliers can increase overall cost and risk; outsourcing is a capacity choice, not an automatic saving.

Improve the footprint you already have

Map movement before buying more racking

Draw the actual flow from receiving to storage, picking, staging and dispatch. Measure how often each location is accessed and how much time is spent moving around obstacles. Place frequently picked items between comfortable reach and waist height, near the point of use, while reserving less accessible positions for safe overstock.

Buzzer can be set to mute to allow for a quiet operation.(Note: It does not work with square POS / Divalto / DoorDash / Lightspeed POS system)

Group items that are issued together, but leave enough room to identify, count and remove them without moving several other loads. Mark locations clearly and remove dead space created by mixed pallets, empty packaging and unplanned staging.

Use vertical capacity only after checking constraints

Racking and higher storage can add capacity without expanding the building. OSHA warehouse guidance discusses using elevated rack locations for overstock and lowering pallets to suitable heights before picking. Before adding or changing racks, confirm building load limits, rack ratings, anchoring, aisle widths, equipment reach, fire-protection clearances and local requirements. Product conditions—such as moisture, temperature, flammability or security—may rule out a particular location.

Do not trade square metres for injuries

Dense storage can introduce awkward bending, above-shoulder reaching, congestion and handling hazards. OSHA guidance describes risks associated with low, high and double or triple slots and notes that compact flow racks can create hazards during hand loading and picking. Keep heavy or frequently handled items in safe zones, provide stable access equipment, and observe the actual workforce using the layout. A design that looks efficient on a plan can be unsafe during a rushed pick.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

WHO warehouse guidance, although written for its own operational context, illustrates a broader rule: size and location should reflect need, rental cost, security, storage conditions, handling and turnover. Prompt turnover limits aging and handling cost; more square footage is not a substitute for disciplined flow.

Make stock visible with proportionate tools

A small operation can begin with a controlled spreadsheet or stock book. Larger or more complex operations may need a computer-based inventory or point-of-sale system, barcode labels and scanners. The tool should support the decisions you have defined, not replace them.

Minimum controls for any system

  • One item code and description for each product or material variant.
  • Location-level quantities, including stock in vehicles, containers, job sites and quarantine.
  • Purchase orders, receipts, issues, transfers, returns and adjustments with a responsible user.
  • Lead time, supplier, minimum order and expiry fields where relevant.
  • Reports for aging, slow movement, negative balances, open orders and duplicate items.

Business Queensland notes that computer systems may use barcode scanners and that subscription cost, user or device fees, suitability and lock-in terms should be checked. A scanner improves recording speed; it does not decide the right stock level. Reconcile records with physical counts on a schedule appropriate to risk—more often for high-value or fast-moving items—and investigate every material discrepancy.

Set a review cadence

  • Daily or per shift: record receipts, issues, transfers and damaged goods before they disappear into a project.
  • Weekly: review urgent shortages, open purchase orders, late deliveries and items approaching expiry.
  • Monthly: rank stock by value and movement, approve disposition actions and check supplier performance.
  • Quarterly: revisit minimums, order multiples, layout, contracts and the cost of space against service results.

A practical 30-day reduction plan

Timing Action Deliverable
Days 1–3 Freeze non-essential replenishment; export purchasing and issue history; map every storage location. Initial item list and a list of records or locations needing a physical check.
Days 4–8 Count stock, reconcile discrepancies and tag slow, obsolete, duplicate, damaged and project-specific items. Accurate on-hand file with value, movement, lead time and consequence rating.
Days 9–12 Calculate carrying, handling and disposal implications; identify returns, transfers, sale and stop-buy candidates. Approved disposition list with owner, date and expected cash or space release.
Days 13–17 Meet key suppliers about smaller lots, held stock, direct delivery, returns, credits and payment terms. Written offers and service assumptions, including delivery windows and exceptions.
Days 18–22 Test a revised reorder rule on a small set of predictable items; retain buffers for critical or volatile items. Documented reorder points, order multiples and escalation rules.
Days 23–26 Re-slot the facility, move fast movers to accessible positions, remove empty packaging and mark locations. Safer, clearer layout with measured travel and handling changes.
Days 27–30 Review results against service, cost and safety measures; assign monthly owners and quarterly review dates. Dashboard and a continuing improvement schedule rather than a one-time clear-out.

Metrics that show whether the change worked

  • Inventory value: on-hand value by category, separated from stock already committed to a project.
  • Occupied positions: rack, pallet, bin and yard locations before and after the change.
  • Days or turns of supply: calculated from your actual demand and clearly labeled by category.
  • Order-fill and stockout rate: whether customers and crews received the required item when promised.
  • Emergency purchasing: expedited orders, premium freight and substitutions caused by lower stock.
  • Accuracy: agreement between system quantity and physical quantity, with discrepancies by cause.
  • Handling and safety: pick time, travel distance, congestion, near misses and manual-handling observations.
  • Supplier performance: promised versus actual lead time, complete deliveries, damage and response to shortages.

Review these measures together. A reduction in occupied positions is not a success if emergency freight, idle labor or failed handovers rises by more than the space savings.

Correction: classify by movement, lead time, variability, shelf life and consequence; set item-specific rules.

Assuming a supplier can always deliver “on demand”

Why it fails: production limits, transport disruption or a demand spike can turn a JIT promise into a project delay.

Correction: document lead times, cut-offs, peak capacity, escalation contacts and a contingency buffer for high-consequence items.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Comparing rent with an external storage quote

Why it fails: receiving, pick-and-pack, freight, minimums, insurance, peak fees and exit costs may exceed the apparent space saving.

Correction: compare a full landed and operating cost for normal and peak months, including a disruption scenario.

Adding dense racks without redesigning work

Why it fails: congestion and awkward reaching can slow picks and increase injury risk.

Correction: check load, fire, access and equipment requirements; observe real tasks and keep heavy, frequent picks in safe reach zones.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Buying software before fixing item data

Why it fails: duplicate codes, missing locations and unrecorded movements produce unreliable recommendations in any system.

Correction: standardize item and location records, establish count routines and then select a tool that fits the operation and contract terms.

Decision checklist for a space-constrained operation

  • Can we identify every item’s quantity, value, location, movement and owner?
  • Have physical counts confirmed the records before we place new orders?
  • Which stock is obsolete, duplicate, damaged, slow or tied to a completed project?
  • What is the cost of carrying each major category beyond the purchase price?
  • Which items are critical enough to justify a buffer, and what evidence sets its size?
  • Can suppliers reduce order multiples, hold stock, deliver in smaller lots, accept returns or align payment terms?
  • What happens if a promised delivery is late during a demand spike?
  • Does a new layout meet local building, fire, equipment, product and worker-safety requirements?
  • For a 3PL, are storage, receiving, handling, freight, minimums, peak fees, insurance, shrinkage, visibility and exit costs written down?
  • Which owner will review stock, supplier service, space use and safety each month?

Bottom line

When commercial space is scarce, the durable solution is not simply to rent more or squeeze more pallets into the same room. Establish an accurate item-level baseline, remove excess through returns, transfers or controlled sales, reset purchasing quantities, and use supplier-held or just-in-time arrangements only where reliability and total cost justify the risk. Then redesign the remaining footprint for safe access and maintain visibility with regular counts and proportionate tools. The result should be measured by cash released and space saved without sacrificing order fulfillment, project continuity or worker safety.
