How to Assess Waste-Heat Recovery Potential at a Cement Plant

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A defensible cement-plant waste-heat assessment starts with measured kiln-preheater gas and clinker-cooler air, subtracts heat already required for raw-material and fuel drying, and then calculates recoverable heat, net power, economics, and emissions using the plant’s actual operating data. Published benchmarks can screen plausibility, but they cannot replace a site heat balance.

What “waste-heat recovery potential” actually means

At a cement plant, potential is not the temperature of an exhaust duct multiplied by a turbine efficiency. It is the quantity of heat that can be removed from process streams without reducing kiln stability, clinker quality, production, or essential drying, after allowing for heat-exchanger limits, fouling, pressure drop, conversion losses, auxiliary electricity and periods when the line is not operating.

As an Amazon Associate I earn from qualifying purchases.

The practical result should therefore distinguish four values:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Heat in the source stream: the enthalpy carried by preheater exhaust gas or clinker-cooler air.
  • Recoverable process heat: the portion that can be transferred while maintaining required outlet temperatures and existing process duties.
  • Gross generation: electricity produced by a steam turbine, organic Rankine cycle (ORC) or another converter.
  • Net export or avoided purchase: gross generation minus fans, pumps, cooling equipment, controls and other parasitic loads.

Only the last value is suitable for an investment case. The first three are engineering steps on the way to it.

Define the plant boundary and establish the baseline

Identify the kiln line being assessed

Record the kiln and preheater arrangement, number of cyclone stages, clinker capacity, cooler type, fuel system, raw-mill configuration, and whether more than one line shares utilities. State whether the assessment covers one kiln line, a plant-wide system, or a future expansion. A recovery unit connected to one line cannot be evaluated using production from the whole site unless the flows and operating schedules are explicitly combined.

Document the normal clinker production rate in tonnes per day, the annual operating schedule, planned outages, major maintenance periods and frequent low-load conditions. A single high-output day can materially overstate annual power if the kiln spends substantial time at reduced rate.

Map existing electrical and thermal duties

List current electrical demand, captive generation, grid imports and any export limitations. In parallel, map every existing use of preheater and cooler heat, including raw-meal drying, coal or other fuel drying, hot-gas recirculation and bypass arrangements. Heat that is already performing these duties is not freely available for a new generator.

Raw-material moisture is especially important. Wetter feed can increase drying demand and reduce the heat left for power production. The International Finance Corporation (IFC) identifies drying requirements and preheater configuration as major influences on cement waste-heat potential in its cement-sector report. ECRA also describes drying as an existing heat use and identifies other possible uses, including additional material drying, steam and electricity production in its 2022 technology papers.

Split the baseline into operating cases

At minimum, create separate cases for:

  • steady operation at normal clinker rate;
  • high-moisture raw material or fuel;
  • low production or unstable kiln operation;
  • startup, shutdown and planned stoppage; and
  • seasonal conditions that change ambient temperature or feed moisture.

Use operating records to estimate the hours represented by each case. The annual opportunity is a weighted result, not the output of the most favorable operating point.

Characterize the two principal heat sources

Preheater exit gas

Preheater exhaust gas is usually the first stream to investigate. It contains sensible heat leaving the cyclone system, but its usable temperature and flow depend on cyclone stages, kiln draft, false-air infiltration, raw-material moisture and the amount of gas sent to the raw mill. An Exergy technical article gives indicative dry-process ranges of 300–450 °C for kiln-preheater gases; these are supplier-published context, not design conditions for every kiln in the article’s discussion.

Measure the gas after accounting for branches to the raw mill, bypass, dust collection and stack. A temperature measured upstream of a branch cannot be paired with a flow measured downstream. Confirm whether the proposed exchanger would alter fan duty, draft or emissions-control performance.

Clinker-cooler exhaust air

The second principal source is hot air leaving the clinker cooler. Cooler performance, grate condition, clinker bed depth and the split between secondary and tertiary combustion air determine both temperature and flow. The same Exergy article gives an indicative 250–380 °C range for clinker-cooler hot air, again as contextual information rather than a guaranteed plant value in its technical overview.

Separate air that is already returned to the kiln or calciner from air that is genuinely available at the cooler exhaust. Diverting combustion air can lower thermal efficiency or destabilize the flame even when the cooler outlet appears hot enough for recovery.

Other losses and the kiln shell

Surface losses from a kiln shell may be visible during a walkdown and can justify a separate opportunity screen. A thermal-imaging camera can locate hot spots, but an image does not provide gas flow, heat capacity, sustainable operating hours or a safe exchanger duty. A 2026 study specifically examines recovery from an external kiln shell in the International Journal of Thermofluids. Treat shell recovery as a distinct project until a measured surface heat-loss assessment demonstrates that it is material.

Plan a measurement campaign that represents production

Measure the complete stream condition

For each candidate stream, collect synchronized records of:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • mass or volumetric flow, with the basis and gas composition stated;
  • temperature at the proposed inlet and outlet locations;
  • pressure and available pressure-drop margin;
  • oxygen, moisture and other composition data needed for mass and energy balances;
  • dust loading, particle characteristics, fouling tendency and corrosive constituents where relevant;
  • kiln rate, fuel rate, raw-material moisture and raw-mill status; and
  • operating hours, alarms, trips and periods of reduced load.

Use calibrated plant instruments where their accuracy and location are suitable, and supplement them with temporary measurements when they are not. Record instrument uncertainty and the time interval used for averaging. The cited sector sources identify the relevant streams and indicative conditions, but they do not prescribe one universal measurement protocol or provide data for a particular facility.

Sample across changing conditions

Collect data during stable operation at normal rate and during the feed, fuel and production conditions that materially change drying demand. A short snapshot can mistake a dry, fully loaded kiln for the annual average. Align measurements with production and laboratory records so that every heat-balance point has a corresponding clinker rate and moisture value.

Check measurement consistency

Before calculating recovery, reconcile gas flows around the preheater, cooler, mill and stack. Large unexplained differences often indicate false air, unmetered branches, inconsistent wet/dry gas bases or instrument drift. Resolve those discrepancies rather than hiding them inside an optimistic uncertainty factor.

Build the heat balance before choosing equipment

Set the usable temperature limits

For each stream, define the lowest outlet temperature that will not cause condensation, plugging, corrosion, excessive dust deposition or loss of required process heat. The usable duty is the heat above that limit, not the total sensible heat down to ambient temperature. Also define the maximum pressure drop the existing induced-draft or cooler fans can tolerate.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Subtract process requirements first

Quantify heat consumed by raw-meal and fuel drying at each operating condition. Include any heat that must remain in the stream to maintain mill operation, kiln draft, combustion-air temperature or emissions-control constraints. If drying demand rises with feed moisture, the recoverable duty must fall unless another heat source is provided.

Estimate exchanger duty and losses

For a screening balance, calculate the heat transferred from each stream using its measured mass flow, heat capacity and allowable temperature change. Then apply realistic allowances for exchanger effectiveness, fouling, leakage, start-stop operation and periods when the stream is unavailable. Do not infer recoverable energy from temperature alone: a small, hot stream can deliver less power than a large, cooler stream.

Keep the streams separate through the calculation. Combining preheater and cooler figures too early can conceal that one stream is needed for drying or that its availability follows a different operating schedule.

Use benchmarks as a plausibility check, not a plant forecast

IFC reports typical potential electricity generation of 25–45 kWh per tonne of clinker. The report ties the range to heat losses and the number of preheater cyclone stages; it is an industry benchmark, not a guarantee for an unmeasured plant in the IFC cement-sector discussion.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Published figure What it describes How to use it
25–45 kWh/t clinker Typical electricity-generation potential reported by IFC (2014), dependent on heat losses and preheater cyclone stages Screen whether a calculated site result is broadly plausible; do not use it as a guaranteed yield
6–9 MW Illustrative potential for a representative 5,000-tpd clinker plant in the IFC report Context for scale only; the table assumes full use of available waste heat
18–25% Power-conversion efficiency reported for that representative IFC case Context for the example; it is not a universal steam or ORC efficiency

The 5,000-tpd example and its 6–9 MW range are based on full utilization of the available heat in the report’s representative case. They do not account for the unmeasured facility’s moisture, fouling, outages, auxiliary demand or retrofit constraints. Attribute these figures to IFC’s 2014 report when presenting them, rather than implying that they were measured at your plant.

Convert recoverable heat into net electricity

Separate gross output from net output

Apply the selected conversion system’s performance to the recoverable heat duty, then subtract all parasitic loads. These can include pumps, cooling-water or air-cooling fans, feedwater equipment, dust-handling equipment, controls and additional induced-draft power caused by exchanger pressure drop. Report gross generation, auxiliary consumption and net electricity in separate lines.

Annualize using real availability

For each operating case, multiply net power by the hours that case is expected to run. Deduct kiln outages, recovery-system maintenance and periods when the heat stream is too cool or diverted to drying. A nameplate megawatt figure is not an annual energy forecast until these hours are included.

Check the electrical boundary

State whether “net” means power at the generator terminals, behind the plant transformer or actually delivered to the grid. A plant with no export capacity may receive value only by avoiding purchases, while a site with a captive generator may value displaced fuel or operating reserve differently.

Protect kiln performance during integration

A recovery project is acceptable only if the kiln remains within its process envelope. Review each tie-in for:

  • induced-draft fan capacity and draft stability;
  • raw-mill and fuel-mill drying requirements;
  • combustion-air temperature and flame stability;
  • dust collection, emissions compliance and bypass operation;
  • condensation, corrosion, plugging and cleanout access;
  • thermal expansion, structural loads and fire protection; and
  • safe isolation during kiln trips and maintenance.

Model normal operation and upset cases. A design that works only while the raw mill is running may need a bypass or alternate heat sink when the mill is offline. Likewise, a cooler-air exchanger must not prevent the cooler from supplying air required by the kiln and calciner.

Evaluate economics with current site inputs

Build the cash-flow model

Use current installed costs for exchangers, boilers or ORC packages, civil and structural work, ducting, electrical interconnection, controls, cooling systems, commissioning and contingency. Add recurring maintenance, cleaning, water, working-fluid handling where applicable, planned outages and replacement of major components.

Value electricity using the site’s actual tariff, demand charges, captive-generation cost and export terms. Use the net electricity profile, not gross nameplate output. Test sensitivity to clinker rate, annual operating hours, source temperature, feed moisture, fouling, electricity value, capital cost and financing assumptions. Present a range or scenario table instead of one unqualified payback number.

Quantify emissions carefully

Calculate avoided emissions from net electricity that displaces a defined grid or captive source, using the current local emissions factor and the same operating hours used in the energy model. A Thailand Joint Crediting Mechanism methodology describes crediting electricity supplied by waste-heat recovery that replaces grid or captive electricity and lists supplied electricity and monitoring-period operating days as monitoring parameters in its methodology. That document is jurisdiction- and program-specific; it is not a universal emissions rule or automatic eligibility decision.

Keep any carbon-credit revenue separate from the core energy case unless the project satisfies the relevant program’s ownership, monitoring, additionality and verification requirements.

A practical assessment sequence

  1. Write the boundary statement. Name the kiln line, streams, process uses, electrical boundary, production basis and assessment period.
  2. Assemble operating records. Gather clinker tonnes, fuel and raw-material moisture, mill status, outages, temperatures, flows, pressures and electricity demand.
  3. Verify instruments and branches. Reconcile wet/dry gas bases, false air, bypasses and shared ducts before using the numbers.
  4. Run representative measurements. Cover normal, high-moisture, low-load and mill-off conditions with synchronized process data.
  5. Build the heat balance. Reserve drying and other essential duties, set safe outlet temperatures, and calculate stream-by-stream recoverable duty.
  6. Estimate net power. Apply conversion performance, exchanger losses, parasitic loads and operating availability.
  7. Screen against benchmarks. Compare the result with IFC’s published ranges while retaining all site-specific qualifications.
  8. Develop at least two configurations. Compare steam and ORC or other technically suitable options on net output, integration, maintenance and risk.
  9. Model economics and emissions. Use current costs, electricity value, outages, local factors and sensitivity cases.
  10. Progress only the credible case. Move to front-end engineering design when measurements, heat integration, guarantees and economics support a defined project.

Common failure modes and how to correct them

Failure mode Why it distorts the result Correction
Using a published kWh/t figure as the plant forecast Benchmarks hide cyclone arrangement, moisture, outages and existing heat uses Use the benchmark only as a plausibility check after a measured balance
Measuring temperature without flow Temperature does not establish heat rate Measure synchronized flow, composition and pressure at the same boundary
Ignoring raw-mill or fuel-drying demand The recovery unit takes heat needed to keep the kiln operating Reserve drying duty under each moisture and mill-status case
Reporting gross generation Fans, pumps and cooling can materially reduce delivered power Publish gross, auxiliary and net values separately
Annualizing from one operating day Outages and low-load periods are omitted Weight results by documented operating cases and hours
Choosing a cycle before measuring the source Technology may not match temperature, flow or variability Compare steam and ORC after the heat balance and integration review
Relying on thermal images alone Surface hot spots do not prove sustainable recoverable duty Use imaging for reconnaissance, then perform process measurements and engineering analysis
Hiding uncertainty in a single payback Small changes in hours, tariff or capital cost can change the decision Show sensitivity cases and state every assumption

What a decision-ready report should contain

A useful assessment lets an owner, designer and lender reproduce the result. Include:

  • a boundary drawing showing every measured and unmeasured branch;
  • instrument locations, calibration status, data intervals and uncertainty;
  • operating-case definitions and the hours assigned to each;
  • stream-by-stream mass and heat balances, including drying duties;
  • allowances for exchanger effectiveness, fouling, pressure drop and parasitic loads;
  • gross and net power by operating case and annual net electricity;
  • technology comparison with integration, maintenance and safety requirements;
  • capital, operating-cost and electricity-value assumptions;
  • emissions calculations with the applicable local factor and boundary; and
  • sensitivity results identifying which measurements most affect the decision.

If those items are unavailable, the result should be labeled a preliminary screen rather than a bankable potential estimate. The central test is simple: can the proposed recovery duty be removed without taking heat from drying or destabilizing the kiln, and does the resulting net electricity remain valuable after real operating hours and costs are applied?
