Heat pumps can replace a conventional furnace and air conditioner with one system that heats and cools a home. Instead of producing heat by burning fuel or using electric resistance, they move heat between indoors and outdoors; reversing that process provides cooling. Whether one is the right choice depends on your climate, home, energy rates, equipment, and installation.
How a heat pump heats and cools a home
In heating mode, an air-source heat pump draws heat from outdoor air and moves it indoors. In cooling mode, it reverses direction and carries heat from inside the home to the outdoors. The U.S. Department of Energy explains that, because heat pumps transfer rather than generate heat, they can efficiently provide comfortable home temperatures (DOE Energy Saver: Heat Pump Systems).
That two-way operation is the main practical difference from a typical furnace-and-air-conditioner setup: a heat pump can provide both heating and cooling, rather than relying on separate heating and cooling equipment. DOE estimates that heating and cooling buildings account for around 35% of all energy consumption; this is a broad figure, not a household estimate or a prediction of heat-pump savings (DOE HVAC overview).
Which heat-pump setup fits a home?
Ducted air-source heat pump
A ducted system distributes heated or cooled air through the home’s ductwork. It may suit a house with serviceable ducts, but duct condition and compatibility should be assessed rather than assumed.

Ductless mini-split
A ductless mini-split delivers heating and cooling without central ducts. It can be an option for homes or additions where extending ductwork is difficult. The home’s layout and comfort needs help determine whether a ductless configuration is appropriate.
Ground-source heat pump
Ground-source systems use the ground rather than outdoor air as the heat source and sink. Their site and installation requirements differ from air-source systems, so their economics should be considered separately.

Dual-fuel or hybrid system
A dual-fuel arrangement combines a heat pump with a gas furnace. Depending on system controls and conditions, it can switch to the furnace in colder weather. It is one possible backup arrangement, not a requirement for every home.

Can heat pumps work in cold climates?
Yes, some heat pumps are designed for cold-climate operation, but performance varies by model and installation. DOE advises considering an ENERGY STAR Cold Climate label where winter temperatures regularly fall below freezing and describes cold-climate systems as designed to operate at temperatures as low as 5°F. That is not a guarantee that every model will deliver the same capacity or efficiency at that temperature.
DOE’s cold-climate initiative identifies performance at 5°F and below, installation challenges, and peak electricity demand as issues being addressed. These are reasons to check a specific system’s low-temperature performance and the installer’s plan—not evidence that heat pumps cannot work in cold regions (DOE Residential Cold Climate Heat Pump Challenge; DOE technology-challenge fact sheet).

Ask at what outdoor temperature the proposed system may need backup heat, what backup is included, and how the system is expected to perform during local winter conditions. A properly selected cold-climate model may meet a home’s needs without the same backup strategy used by another home; there is no single answer for every climate or house.

There is no reliable universal savings figure or payback period for homeowners. A comparison depends on the local climate, electricity and fuel prices, the heating equipment being replaced, how much the system will run, installation cost, and the home’s condition.

DOE’s Federal Energy Management Program gives modeled 15-year energy-cost examples for air-source heat pumps in hot-humid/Southeast states. In its 2024 guidance, the modeled ENERGY STAR-level system showed $771 in lifetime energy-cost savings compared with a less-efficient model; the modeled best-available level showed savings of up to $5,533 against a less-efficient model. These are federal purchasing illustrations based on assumed electricity prices, operating hours, a 15-year lifetime, and specified efficiency levels—not homeowner forecasts or comparisons with gas or oil heating. DOE notes actual savings vary with use (DOE FEMP residential air-source heat-pump guidance).
For an apples-to-apples estimate, compare the proposed system’s installed price and efficiency with the equipment it would replace. Include local electricity and fuel rates, expected heating and cooling use, maintenance, and any current incentive for which the household is eligible. Incentives and eligibility depend on location and program rules; verify them with the relevant program administrator.
What to assess before replacing a furnace and air conditioner
A heat pump is not automatically a drop-in replacement. Before choosing a system, ask an HVAC professional to assess the home and explain the design assumptions behind the proposal.
- Climate and capacity: Check the model’s heating performance at local winter temperatures and identify when, if ever, backup heat would operate.
- Ducts and layout: Determine whether existing ducts are suitable or whether a ductless or other configuration better serves the home.
- Home envelope: Review insulation, air leakage, and other weatherization needs. DOE recommends weatherizing, especially older homes, when replacing a gas system to support comfort and cost savings.
- Equipment sizing and installation: Ask how the equipment was selected for the home and what installation details affect expected comfort and performance.
- Operating-cost assumptions: Request an estimate using local energy prices, the fuel and equipment being displaced, expected use, and the quoted system’s efficiency.
- Efficiency criteria: Compare relevant ratings for the proposed equipment and climate. DOE’s federal purchasing examples use SEER2 and HSPF2.
- Backup and controls: If a furnace or other backup is proposed, clarify the conditions under which it will run and how the system changes between heating sources.
- Incentives and maintenance: Confirm current local eligibility and ask what upkeep the proposed equipment requires.
These checks help make the comparison about the actual house and installation, not a generic claim about all heat pumps. The available evidence does not establish one household greenhouse-gas reduction figure: emissions depend on the electricity supply and the fuel and equipment displaced.
