Moving an HVAC business from residential new construction into service and replacement takes more than changing the schedule: it means building a homeowner-focused operation that can respond quickly, generate its own leads, and deliver repeatable service. Contractors interviewed by ACHR News recommend starting with a service-first culture, learning from established service shops, redesigning day-to-day processes, and making a deliberate marketing plan.
What changes when the work mix changes?
New construction often puts an HVAC contractor in a subcontractor relationship with a builder. Work is tied to a larger project, coordinated with other trades, and can involve stop-start timing and extended time on site. Service and replacement shift the relationship to the homeowner and the immediate problem: a repair request, a maintenance visit, or a system that may need replacing.
Craig Ouimette, president of Cardinal Heating, Cooling, Plumbing & Electric, described the motivation behind his company’s move during the 2008–2009 Great Recession: “We wanted to control our own destiny and not rely on being a subcontractor for a builder. At the end of the day, it’s also much more rewarding working for the end user — the homeowner — than a builder who just wants the job done at the lowest cost.”

Build a service-first sales mindset
Service customers are buying more than a completed task: they are judging whether the company listens, explains options clearly, and follows through. Ouimette’s advice is to “Build a service-first culture. Residential service is about the homeowner experience, communication, and trust — creating customers for life, not just completing the job.”
That approach also changes how technicians and comfort advisers discuss a repair that could lead to replacement. Establish a consistent threshold or decision process for when to present replacement as an option, but explain the repair and replacement choices on their merits. The ACHR News article says Grove Mechanical left the decision to the homeowner; a conversation should inform the customer, not turn a repair estimate into a pressured sale.

Learn the service workflow before redesigning yours
Visit contractors who already handle residential repair and replacement. Observe how calls move from intake through dispatch, diagnosis, estimate, work, payment, and follow-up. The point is not to copy another shop wholesale, but to identify routines your construction-oriented operation has not needed before.
- Ask how incoming leads are prioritized and assigned, including urgent calls.
- Look at how technicians prepare for jobs, including staging areas and packout systems.
- Notice how service prices and replacement options are presented consistently.
- Learn what managers track to understand response, completed work, customer follow-up, and performance.
Redesign operations around shorter-turnaround work
Construction scheduling and service dispatch solve different problems. A service operation needs a clear process for moving a lead into a suitable appointment, equipping the technician, documenting the work, and contacting the customer afterward. ACHR News reports that Grove Mechanical changed sales and marketing practices, took project measurements, and developed staging and packout routines as it shifted its focus.

- Set up intake and dispatch. Define who answers or monitors leads, what information is captured, how calls are prioritized, and how appointments are assigned.
- Standardize the visit. Create a repeatable approach to diagnosis, measurements where relevant, estimates, customer approval, and job documentation.
- Prepare the work. Establish a staging area and packout process so the technician can leave with the tools and materials appropriate to the scheduled job.
- Close the loop. Set expectations for customer updates, invoicing, follow-up, and requests for feedback or reviews.
- Track performance. Review the measures that help managers see whether leads are being handled promptly and jobs are completed and followed up consistently.
Field-service or dispatch software may support these routines, but no particular product is identified in the contractors’ account. The essential step is to define the process first, then choose tools that fit it.
Plan for lead generation instead of waiting for a builder pipeline
In service, a full calendar is not guaranteed by a builder’s project schedule. St. Michel, CEO of Grove Mechanical, said, “Speed to lead is something that really changed for us.” He also advised, “I would definitely develop a marketing plan for this, because it is a completely different monster when you’ve got to generate work.” Ouimette put the contrast plainly: “Unlike construction, the phone doesn’t automatically ring.”

A practical marketing plan should connect visibility to a process for answering and converting inquiries. The contractors’ comments point to several priorities:
- Make the company easy for local homeowners to recognize and contact.
- Respond to new inquiries quickly and consistently, with an assigned owner for follow-up.
- Deliver a customer experience that earns trust and supports genuine reviews.
- Keep lead generation active rather than treating marketing as a one-time launch task.
Use maintenance relationships to create continuity
Maintenance agreements can turn a one-off visit into an annual customer relationship. A U.S. Department of Energy guide notes that those recurring visits may lead to repair or replacement work later, while also describing the broader challenge of moving from selling equipment toward delivering service. That is a potential operating pattern, not a guarantee of future work for any particular contractor.

What the contractors’ comparison does—and does not—show
St. Michel recounted a peer’s rough comparison of three or four residential changeouts with one new custom-home installation. Treat that as an anecdote that helped prompt a strategic conversation, not an industry-wide revenue, labor, or margin formula. The ACHR News article does not provide a measured financial comparison, and a company’s results will depend on its pricing, costs, market, staffing, and execution.
