A failing water heater usually gives warnings before it floods a closet, ruins flooring, or leaves the house without hot water. The signs that matter most are active leaking at the tank, rusty hot water, rumbling or popping, hot water running out much faster than it used to, repeated repairs on an older unit, and any safety red flag involving gas, venting, carbon monoxide, or the temperature-and-pressure relief valve.
If you see water coming from the tank seam or base, smell gas, hear a carbon monoxide alarm, see flame rollout, or notice the temperature-and-pressure relief valve discharging, treat it as urgent. Shut the unit down if you can do so safely, keep people away from the hazard, and call a qualified plumber or mechanical contractor. If the issue is rusty hot water, heavy sediment noise, or an 8- to 12-year-old tank that keeps needing parts, replacement may not be a same-hour emergency, but it should move to the top of your home maintenance list.
On our job sites, the worst water heater calls are rarely the ones where the homeowner acted early. The expensive calls are the ones where a small leak was ignored because the tank still made hot water. A standard steel storage tank can keep heating right up until the lining fails and the tank releases 40, 50, or 75 gallons onto the floor, followed by refill water if the supply valve is still open.
1. Water Is Leaking From the Tank Body, Seam, or Base
A leaking storage tank is the clearest sign that water heater replacement is needed ASAP. The key is identifying where the water is coming from. A drip at a cold-water shutoff valve, flexible connector, drain valve, or temperature-and-pressure relief valve may be repairable. Water appearing at the tank seam, under the jacket, or around the bottom of the steel tank is different. That usually means the tank itself is corroded or cracked, and the practical fix is replacement.

The unit can continue refilling and leaking until someone shuts off the cold-water supply. That is why a small puddle at the base deserves fast action.
What to check before calling it a tank leak
Start with a careful visual check. Do not remove panels or touch wiring if the area is wet. Look at the top connections, the cold-water shutoff, the hot outlet, the T&P valve on the side or top of the tank, the drain valve near the bottom, and any piping above the heater. Water runs downhill, so a leak from a fitting can track down the jacket and look like a tank leak.

If water is coming from the tank body or pooling from underneath with no obvious fitting leak above it, plan on replacement. A steel tank is glass-lined inside, but once corrosion reaches the wrong place, patching the outside is not a reliable repair. We do not consider tank patch compounds, temporary clamps, or sealants a proper fix for a pressurized domestic hot water tank.
Immediate steps for an active leak
If the leak is active, shut off the cold-water supply valve feeding the heater. For an electric unit, turn off the water heater breaker before touching anything near the tank. For a gas unit, turn the gas control to off if you can reach it safely and there is no gas odor. If there is a floor drain and a safe hose route, a pro may drain the tank to reduce damage. If water is near electrical equipment, stay clear and call for service.
2. Rusty or Discolored Hot Water Is Coming From Fixtures
Rusty hot water is a warning that corrosion may be happening inside the heater. It can also come from old galvanized piping, municipal water disturbance, or work on nearby water mains, so the first step is to isolate the symptom. If only the hot water is rusty and the cold water runs clear, the water heater deserves prompt inspection.
Storage water heaters use a sacrificial anode rod to help protect the steel tank. The anode rod corrodes instead of the tank. Once that rod is depleted, the tank is more exposed to corrosion. In some cases, replacing the anode rod can extend the life of a younger tank. On an older tank with rusty hot water, sediment, noise, or any sign of leakage, the better investment is often replacement.
How homeowners can narrow it down
Run cold water from a nearby sink into a white bucket for 2 to 3 minutes. Then run hot water into a separate white bucket. If the discoloration is only on the hot side, the heater is suspect. If both hot and cold are rusty, the issue may be the water supply or piping, not the heater alone.
Pay attention to color and debris. Orange or reddish-brown water points toward iron or rust. Black specks may come from deteriorating rubber components or a failing flexible connector. Sandy grit often points to mineral sediment. None of these automatically prove the tank is about to burst, but rusty hot water from an older tank is not something we would ignore.
3. Rumbling, Popping, or Banging Comes From the Tank
Rumbling or popping usually means sediment has built up at the bottom of the tank. In hard-water areas, minerals settle out as water is heated. Over time, that sediment layer traps water underneath it. When the burner or electric element heats the bottom of the tank, trapped water can flash into steam bubbles and make popping or knocking sounds.
Sediment is not just a noise issue. It reduces heat transfer, makes the heater work longer, raises energy use, and can overheat the tank bottom. On gas units, the burner may run harder to push heat through the sediment layer. On electric units, lower elements can become buried or damaged. The result is slower recovery, higher bills, and more stress on an already aging tank.
Can flushing fix it?
Sometimes. Annual maintenance can include flushing sediment if the manufacturer recommends it and local water conditions support it. A basic flush is more effective when the tank has been maintained regularly. If a 10-year-old tank has never been flushed and is heavily scaled, opening the drain valve can create new problems: the valve may clog, drip afterward, or fail to close cleanly.
That does not mean every noisy heater must be replaced the same day. It means the age and symptom combination matters. A 4-year-old heater with light sediment may be a maintenance call. A 10- to 12-year-old heater that rumbles, delivers less hot water, and shows rusty water is a replacement candidate.

4. Hot Water Runs Out Much Faster Than It Used To
If the household has not changed its habits but the hot water supply has dropped sharply, the water heater may be failing. Common causes include a broken dip tube, sediment reducing usable tank volume, a bad electric heating element, a thermostat problem, a burner issue, or a tank that was undersized from the beginning.
A dip tube sends incoming cold water to the bottom of the tank so hot water can leave from the top. If the dip tube breaks, cold water can mix near the outlet and make the shower turn lukewarm quickly. Sediment can create a similar complaint by occupying space and reducing heat transfer. Electric heaters can lose one element and still produce some hot water, which is why homeowners sometimes live with poor performance for months.
Size matters: gallons are not the only number
For storage tanks, look at capacity and first-hour rating. A 50-gallon tank does not simply deliver 50 gallons of shower-temperature water in every condition. The first-hour rating estimates how much hot water the unit can supply in an hour starting with a full hot tank. A family with back-to-back showers, laundry, and a dishwasher needs a different setup than a two-person household with staggered use.
If the existing heater never kept up, replacement is a chance to correct sizing. That may mean a larger tank, a higher-recovery gas unit, a properly selected tankless system, or a heat pump water heater with the right location and capacity. If the unit used to perform well and now runs out quickly, diagnose the cause before buying the same size again.

Typical storage tank water heaters last about 8 to 12 years. Tankless units often last around 15 to 20 years or more with proper maintenance. Age alone is not an emergency; we see older tanks still operating. But age plus corrosion, leaks, sediment noise, slow recovery, or recurring parts failures is a strong replacement signal.
If you bought the home and do not know the heater age, check the rating plate and serial number. Manufacturers use different date codes, but the serial number usually identifies the month and year of manufacture. A plumber can read it quickly, and many manufacturer websites provide serial-number lookup guidance.
Repair-vs-replace math
In 2026, many water heater repairs fall roughly in the $220 to $980 range. A thermocouple, thermostat, heating element, drain valve, gas control, or T&P valve may be worth repairing on a newer unit. But if the tank is 8 to 12 years old and the repair is $400 to $900, the math changes. Putting that money into an aging tank with sediment or corrosion can delay replacement only briefly.
Our practical rule is this: if the repair costs more than one-third to one-half of a basic replacement and the heater is already near the end of its expected life, price replacement before approving the repair. That is especially true if the tank has rust at fittings, rumbling, discolored hot water, or a history of prior service calls.

6. You See Safety or Code Red Flags
Some water heater problems are not mainly about comfort or cost. They are safety issues. A malfunctioning temperature-and-pressure relief valve, improper discharge piping, gas odor, flame rollout, backdrafting, scorching, or carbon monoxide alarm activation requires immediate attention.

The T&P valve is a critical safety device. It opens if tank temperature or pressure gets too high. The discharge pipe should be properly sized, routed, and terminated according to code so it can release safely. A capped, plugged, reduced, uphill, or improperly terminated T&P discharge line is dangerous. If the valve is dripping, it may be a bad valve, excessive pressure, thermal expansion, or overheating. Do not cap it to stop the drip.
Gas and venting hazards
For gas water heaters, watch for scorch marks, melted plastic near the draft hood, flame rollout, soot, unusual burner flame, or exhaust smell. Backdrafting can pull combustion gases into the home instead of sending them up the vent. A carbon monoxide alarm is not a maintenance reminder; it is an emergency signal. Leave the area, follow your alarm instructions, and call the appropriate emergency or utility service.
High water pressure and closed plumbing systems also shorten heater life. Many homes need a thermal expansion tank when a check valve, pressure-reducing valve, or backflow device prevents heated water from expanding back into the supply. A pro should test static pressure, inspect the pressure-reducing valve if present, and size the expansion tank correctly. In many jurisdictions, replacement triggers code requirements for expansion control, drain pans, seismic strapping, combustion air, venting, and permits.

Homeowners often compare unit prices online and get surprised by the installed price. The heater itself is only part of the job. A real installed quote should include labor, permit and inspection if required, haul-away, basic connectors, drain pan if needed, T&P discharge piping, expansion tank if required, shutoff valves, gas or electrical connections, venting corrections, and disposal.
For a standard storage tank replacement, national installed costs commonly range from about $600 to $3,100. A basic 2026 replacement baseline is around $1,586 to $1,843 per heater in many estimates, while broader installed ranges can run $1,600 to $5,400 when the job includes code upgrades, difficult access, fuel changes, or higher-cost labor markets. Tankless installations commonly run about $1,400 to $5,600 installed, with labor alone often $800 to $3,000 depending on complexity. Standard tank labor is often about $200 to $1,000.
Regional costs vary. A straightforward replacement in a lower-cost market can be far less than a tight closet installation in an older house in Los Angeles, Chicago, New York, Seattle, or the Bay Area. Some metro examples show average replacement around $1,740 with typical ranges around $1,140 to $2,410, while repair averages in major cities can land around $567 with common ranges from about $218 to $916. Emergency after-hours work, stairs, attic platforms, crawlspaces, and long haul distances can all raise the final number.

The most common cost adders we see are thermal expansion tanks, new ball valves, dielectric unions or approved connectors, flexible gas connectors where allowed, sediment traps for gas units, drain pans, pan drain lines, T&P discharge piping, vent connectors, seismic straps in seismic jurisdictions, chimney liners, gas line upsizing, dedicated 240-volt circuits, condensate pumps, and condensate neutralizers for condensing equipment.

Ask for an installed quote, not just a unit quote. The right question is: what exactly is included, and what code corrections are excluded? A low quote that omits permit, inspection, haul-away, pan drain, expansion tank, or vent correction may not be cheaper once the job is finished properly.
Tank, Tankless, or Heat Pump: What Should Replace It?
The best replacement depends on the house, not just the product label. A standard tank is usually the simplest and least disruptive option. It stores hot water, works with familiar piping, and can often be replaced in a few hours if the existing setup is code-compliant and accessible.
Tankless water heaters save space and can provide long-duration hot water, but they are not automatically a drop-in upgrade. Gas tankless units may need larger gas lines, stainless or special venting, condensate drainage, and annual descaling in hard-water areas. Electric tankless units can require major electrical capacity, sometimes far beyond what an older panel can handle.

Heat pump water heaters can sharply reduce electricity use compared with older standard electric tanks, but placement matters. They work best in spaces with enough air volume, such as garages, basements, utility rooms, or larger laundry areas. Tight closets can be a poor fit unless ducting and clearances are handled correctly. Plan for condensate drainage, manufacturer clearances, sound, cooler discharge air, and electrical requirements.

Federal efficiency rules finalized in 2024 do not force homeowners to replace existing water heaters in 2026. The major new manufacturing compliance date for residential water heaters is May 6, 2029. Also be careful with incentive assumptions. The federal 25C tax credit for heat pump water heaters applied to systems placed in service through December 31, 2025 based on federal guidance available in 2026, so homeowners should not assume a 2026 federal credit is available. State, utility, and local rebates may still apply and should be checked by ZIP code before purchase.

There are a few water heater tasks a careful homeowner can handle. You can visually inspect for leaks, check whether hot or cold water is discolored, note the model and serial number, clear storage from around the heater, and photograph the installation before requesting quotes. Some homeowners can safely flush a maintained tank if the manufacturer instructions support it and the drain valve is in good condition.
Replacement is usually a pro job. Water heaters involve pressurized water, scalding risk, combustion, venting, gas piping, electrical wiring, seismic restraint in some areas, permits, and code-required safety devices. A small mistake can create a leak, fire risk, carbon monoxide hazard, or inspection failure.
Hire a professional immediately for these conditions
Call a qualified pro if the tank is leaking, the T&P valve is discharging, there is gas odor, the burner flame looks abnormal, a carbon monoxide alarm activates, the breaker trips repeatedly, wiring is scorched, the unit is in an attic or tight interior closet, or the replacement requires changes to gas, venting, electrical, or drain routing.

Permits are common for water heater replacement, but requirements vary by city and county. Many jurisdictions require inspection because water heaters touch plumbing, mechanical, fuel gas, and energy code issues. In some areas, inspectors look closely at expansion tanks, drain pans, seismic straps, combustion air, vent slope, T&P discharge termination, gas sediment traps, and clear working access. Skipping the permit can become a problem during resale, insurance claims, or after a water damage event.
What We Look For Before Recommending Replacement
On a site visit, we do not start with the sales question. We start with the installation. We look at age, tank condition, leak source, water pressure, venting, combustion air, corrosion at fittings, drain pan condition, shutoff valve function, gas connector condition, electrical disconnect or breaker, T&P discharge piping, and whether the heater is properly supported and accessible.
We also ask how the home actually uses hot water: number of bathrooms, shower flow rates, large tubs, laundry habits, dishwasher use, back-to-back shower timing, and whether the current heater ever performed well. Replacing a failed 50-gallon tank with another 50-gallon tank may be right, but only if the old unit was correctly sized and the household demand has not changed.
The goal is not to replace every noisy or underperforming heater automatically. The goal is to avoid spending good money on a short-lived repair when the signs point to a tank near failure. If a unit is young and the problem is a serviceable part, repair can be the responsible recommendation. If it is old, rusty, leaking, unsafe, or repeatedly failing, replacement is the cleaner and safer path.

The Bottom Line
Replace your water heater ASAP if the tank body is leaking, the base is wet with no repairable fitting leak above it, hot water is rusty, the tank is rumbling and old, hot water capacity has dropped sharply, repairs are becoming routine, or any safety device, gas, venting, or carbon monoxide issue appears. A storage tank near 8 to 12 years old with more than one of these symptoms is not a good candidate for guesswork.
Get a complete installed quote that includes permit, inspection, haul-away, expansion tank, pan, valves, venting, electrical or gas corrections, and disposal. A water heater is not just an appliance purchase; it is a plumbing, safety, and code installation. Done correctly, replacement protects the house from water damage, improves reliability, and gives you a chance to choose the right system for the next decade or more.
